fix(vllm): settle kvwarm stages through a per-step round on every attention-DP rank - #14728

…anks The FPM self-benchmark's KV warm-up settles each rung's stage through a non-blocking exchange (#14029): every rank reports its build outcome and polls the group verdict from its idle scheduler steps. Under attention-DP those idle steps run vLLM's dummy forward, a group collective, so ranks step in lockstep, and the verdict (a ZMQ message from rank 0) lands on different ranks in different iterations: rank 0 and the followers whose poll runs in the same iteration see it one step before the rest. Every rank idled the step it saw the verdict in and started the rung's first point in the next one, so the early ranks injected the point and blocked in its READY barrier while the late ranks entered that iteration's dummy forward and waited for them. Rank 0's 10 s READY tolerance then aborted the sweep at the first point; three GB200 DEP16 decode sweeps on main failed this way with survivor sets [0, 4, 11], [0, 13] and [0, 5] (Slurm 7075714, 7077478; diagnostic run JET 67351644). Express the start in a frame every rank shares: each rank counts its scheduler steps since its stage build began (builds start in the same iteration everywhere), rank 0 stamps the decision with start_step = its count + 2, and every rank idles until that step before moving to the point (real KV or group fallback alike). A follower that sees the decision two iterations late is already at the agreed step and starts at once; the second idle step also lets a rank that shed a still-building fleet at its report drain those blocks from behind the deferred-free fence before the fallback point draws on the pool. Outside lockstep (engines paused) blocking in schedule() is harmless and the rule degrades to starting as soon as the count allows; every decision is logged with the step it was seen at, and one seen outside the two-step window is flagged. …ention-DP rank The previous commit aligned the point start by naming a step in the stage decision. That holds only while ZMQ delivers the decision before the follower's poll in the named step: lockstep bounds the ranks' step counts, not message delivery, and a decision that arrives after that poll recreates the READY/collective deadlock (reproduced by review through a delaying TCP proxy). Replace the announced step with a round that every rank runs at the same point of every idle decode-sweep step, builders included: each rank sends its stage status and blocks until rank 0 has collected all of them and broadcast the group view. The view arrives in the same step on every rank, so the verdict is applied in that step and the rung's first point is injected on the next one, with no assumption about delivery latency. No rank can wait in the round while a peer is inside a forward pass, because every rank enters the round before its forward. A per-rank round sequence and the stage batch travel with the status, so a rank out of lockstep is a protocol error instead of a hang. The start step, its counter and the stage report/poll exchange are removed; a closed build now waits in _kvwarm_stage_local for the round that settles the rung. The group view of a settled round carries the verdict as bool | None (None while ranks are still building). The synchronizer guarantees a bool once all_done is set, but the scheduler passed the optional straight to _kvwarm_stage_settle, which mypy rejects (arg-type at the settle call). Check the verdict once when the round settles, fail loud if it is missing, and pass the narrowed bool to the log line, the fallback branch and the settle call. …-up, validated on GLM-5.3-Flash On top of #14029 (real-KV seeding), #14728 (attention-DP stage round) and #14900 (random KDA state): - admission-capped KV groups (GLM5-Next k-pool tail: one block per request, block_size == index_kpool): honour _max_admission_blocks_per_request in shadow registration, the pool-shortfall mirror and the shadow reserve; both the default and the random-KDA path otherwise fail at the first shadow ('chain too shallow ... has 1') - stage slot budget: 2 * batch <= max_num_running_reqs (chains + shadows), rungs above fall back to fake KV - planner: reserve the tails the rung's own points take (exact per-group arithmetic) instead of two blocks per group; a resident chain below one cache block holds only its live state, past it the align pair plus the measured retention law (~1 checkpoint per 7680 tokens); trim depth against a 0.95 (0.85 under DP) margin, decide the fit against the full pool. Without this every 128/192-chain stage on GLM-5.3-Flash fell back to fake. - attention-DP: keep the decode grid real-KV only (fake injection is not rank-consistent on small per-rank pools) - giant-KV fake points: record at the measured coordinate (they run one batch short of the plan) - fresh-request feasibility through the allocator (probe request id) instead of the block-count estimate - new opt-in --benchmark-hybrid-live-state: fork the recurrent tail from the parked chain's live block instead of skipping hybrids; mutually exclusive with --benchmark-randomize-kda-state. Validate it first, and for remote references materialize it locally before the generator sees it, so the generator is always handed a trusted local path. This brings the sglang diffusion path in line with the vLLM/omni and trtllm backends, which already validate the same field. Behavior change: local I2I/I2V references now require DYN_MM_LOCAL_PATH to be set to the allowed directory; previously any path was accepted. common/http: - validate_media_reference() returns a plain filesystem path for local references; local_media_reference() is an async context manager that fetches a remote one through fetch_bytes(policy=...), which revalidates every redirect hop, into a temp file removed on exit. data: is rejected -- a URI is not a path. - fetch_bytes() gained max_bytes, streaming through collect_capped at an explicit read granularity so the cap is an allocation bound and not only a rejection: a 128 MiB-decoded gzip body against the 64 MiB cap peaks at 68,032,217 bytes rather than the whole decompressed body. Content-Length is caller-controlled and absent when chunked, and aiohttp's read(n) returns at most n bytes, so neither a header check nor a single capped read suffices. Defaults to None, leaving existing callers unchanged. - DYN_MM_MAX_FILE_SIZE_MB makes that cap operator-tunable, in megabytes, as the SGLang arg it replaces was. Read per call; empty, unparseable or non-positive falls back to 64 with a warning, so a malformed value neither takes the worker down nor reads as unlimited. - Messages built from caller input are bounded via describe_media_source, moved from multimodal/media_source.py (it pulls in torch) into url_validator.py and re-exported from its old home; a no-op below 120 characters. - HttpStatusError bounds its .message attribute, not only the rendered string: errors.rs::extract_http_like_error reads .status and .message off this class by name and forwards .message on a 4xx without calling str(). Backend exception text is bounded head-and-tail, since aiohttp renders the host before the errno. - validate_local_path uses exc.strerror rather than the raw OSError, whose text repeats the filename, and now catches the ValueError that Path.resolve() raises on an embedded NUL so callers keep their 4xx-vs-5xx decision. Rebased onto ai-dynamo#14563 (single aiohttp backend); the httpx-side half of the max_bytes plumbing went with that backend. Document that restarting the services sidecar invalidates the MVP recovery contract and requires deployment-level replacement. Add manifest coverage and an opt-in two-host lifecycle test. Kill the source EngineCore, hold it offline, and verify that the promoted Guard serves its preserved cache to the surviving target. Correlate response equality and KVCR transfer metrics with transmit and receive counters from the selected active HCA to prove RDMA transport. Pin compatible KVCR and vLLM revisions and document the runtime, discovery, compatibility-digest, and recovery prerequisites. Post-merge also passes true, because a push to main has no PR base for .github/actions/changed-files to diff against, and post-merge exists to catch what per-PR gating missed. xpu-status-check stays a TOP-LEVEL job in each caller rather than moving into the reusable workflow. A job contributed by a reusable workflow reports to the Checks API as "run / xpu-status-check", so hosting it there would rename the context and leave any branch protection rule requiring xpu-status-check waiting forever on a check that no longer reports. The concurrency mapping stays byte-identical across all four workflows that touch this hardware, now including xpu-heterogeneous-dispatch.yaml. Three files do NOT get three slots: the cluster, the dynamo-system namespace and the onexpu-/onenvidia-rdma-kueue ResourceClaimTemplates are one global resource. The reusable workflow deliberately carries no concurrency block of its own, which would deadlock against the slot the caller's run already holds. Parameterised gpu_tag, model, tensor_parallel and runner as inputs so the callers can diverge; all default to the previously hardcoded values. Added workflow_dispatch to the nightly, without which a schedule-only workflow cannot be exercised before it reaches the default branch. Verified: all files parse; the four concurrency mappings are byte-identical; the reusable workflow declares no concurrency; every input each caller passes exists and every required input is supplied; Summary
The FPM self-benchmark's KV warm-up settles each rung's chain-fleet stage through the non-blocking stage exchange added in #14029: every attention-DP rank reports its build outcome and polls the group verdict from its idle scheduler steps. On GB200 DEP16 (GLM-5.2-NVFP4,
--data-parallel-size 16 --enable-expert-parallel, unpinned KV pools) every decode sweep onmainaborts at the first point: rank 0's 10 s READY tolerance expires with 2–3 of 16 ranks at READY (timed out waiting for attention-DP benchmark ranks for benchmark_id=1; ready_ranks=[0, 13]; three runs, survivor sets[0, 4, 11],[0, 13],[0, 5]). The pre-merge code (all fleets settled locally in the same step) completed the same 564-point manifest 564/564.Root cause
Under attention-DP an idle benchmark step runs vLLM's dummy forward, a group collective, so ranks step in lockstep; the benchmark overrides
has_requests()soschedule()runs once per engine-loop iteration on every rank (instepand instep_with_batch_queuealike). The stage decision is a ZMQ message from rank 0 polled insideschedule(), so ranks see it in different iterations: rank 0 and any follower whose poll runs in the same iteration see it one step before the rest. Every rank idled the step it saw the verdict in and started the rung's first point in the next one. The early ranks therefore injected the point and blocked in its READY barrier (a plain ZMQ wait insideschedule()) in iteration N+1, while the late ranks returned an idle step in N+1 and entered that iteration's dummy forward, a collective that waits for the blocked ranks. A diagnostic overlay that logged every idle gate confirmed it: all 16 ranks log the verdict within 20 ms, two ranks logBenchmark decode: … batch_size=121at once, the other 14 log nothing for the following 10 s (they are outsideschedule(), in the executor), then rank 0 times out.Fix
Settle the stage in a blocking round that every rank runs in the same scheduler step, instead of a decision that each rank reads in its own step.
On every idle decode-sweep step under attention-DP (no benchmark point active), each rank sends rank 0 its stage status: a round sequence number, the stage batch, its phase (
none,buildingordone) and, when done, whether its fleet built. Rank 0 waits for the status of every other rank, checks that all ranks report the same sequence number and the same batch (a mismatch fails the benchmark withattention-DP warm-up ranks are not in lockstep), and answers every rank in the same round: whether all ranks are done and, if so, the group verdictok = all ranks built. A rank whose fleet is still building keeps stepping, so a slower rank's build proceeds while the faster ranks idle through rounds; the stage settles on every rank in the round in which the last rank reportsdone. Because the round is a blocking exchange insideschedule()that every rank enters in the same lockstep iteration, no rank can start the rung's first point before every other rank has left the round with the same verdict, and there is no delivery window to depend on: a message that arrives late only delays the round for everyone. On a failed stage all ranks shed their fleets in that step and the rung's points take fake injection from the next one.dp_size == 1(no synchronizer) settles locally in the step the build finishes, as before; the one visible change is that a soft timeout mid-build now records the abandoned stage as failed instead of shedding it silently.The fallback exit still passes through the pre-existing rank-local deferred-free check one step after settlement. Under vLLM 0.28.0 a fleet shed from inside
schedule()has its blocks fenced only whendefer_block_freeis on (akv_consumer/kv_bothconnector plusmax_concurrent_batches > 1), and with async scheduling that fence drains at the end of the same engine iteration, so the check is already clear on every rank by the next step; only pipeline-parallel configurations (max_concurrent_batches >= 3) could carry a deferral further. The validated setup has no KV connector, so it never defers.An earlier revision of this PR announced a start step two iterations ahead of rank 0's decision. That works only while every rank sees the decision within two iterations, a window rather than an invariant (raised in review); the round replaces it.
Protocol change: the
stage_status/stage_decisionmessages and thestage_report/stage_pollexchange (with_BenchmarkStageExchange) are gone;_BenchmarkSynchronizer.stage_round(seq, batch, phase, ok)returns a_BenchmarkStageRound(all_done, ok); messages of the wrong shape or an out-of-lockstep status are rejected like any other malformed message, and a coordinator failure is forwarded to every follower so no rank hangs. Cost: one message exchange per idle decode-sweep step (a few hundred microseconds against ~15–150 ms steps); measured steps are unchanged. Every settlement is logged (KVWARM: stage batch=… settled by the group (ok=…) at round …), so a run can be audited for one settlement round per stage across all ranks.Validation
test_vllm_instrumented_scheduler.py+test_benchmark_points.py263 passed (main 252 + 11 new or extended), 25 of them on the stage round. The new tests cover: a rank that keeps reportingbuildinguntil every rank isdone; one rank's failed build givingok=Falseto all; a follower blocked until rank 0 answers; a timeout on either side without a peer; out-of-lockstepseq/batchrejected; malformed statuses and results (wrong shape, wrong rank, missing or spurious verdict) rejected with the follower notified; the status-shape check on both roles;dp_size == 1local settlement; the scheduler's exact round sequences for build, failure, group fallback, pool shortfall and soft timeout; and a delayed-decision regression: a real inproc pair whose broadcast is delayed 0.3 s, both ranks producing the same[busy, idle, idle]step sequence with neither moving ahead (a follower that polls and treats "no reply yet" as an idle step, the pre-fix behaviour, fails this test).main(GLM-5.2-NVFP4,--data-parallel-size 16 --enable-expert-parallel --async-scheduling, kvwarm on, KV pool unpinned, explicit 564-point manifest over 35 batch rows 1–121): 564/564 points on all 16 ranks, 35/35 stages, 0 group fallbacks, 0 skipped points, 0 READY timeouts, 0 lockstep errors (Slurm 7201236). The same manifest on stockmainaborted at point 1 in 3/3 runs.batch=121 … at round 194on every rank, up tobatch=1 … at round 1348). All 35 verdicts wereok=True, so the group-fallback exit was not exercised on hardware in this run; it rests on the unit tests.Related
