Summary

Collection-fidelity work for the FPM (forward-pass metrics) self-benchmark, closing the gap between self-benchmarked decode latencies and production serving behavior on MoE models:

  1. Salt-paired synthetic prompts (8c22014): every benchmark request carries a unique cache_salt and a salt-seeded random token sequence bounded by the model's real vocab size. Measurement points can no longer poach each other's prefix cache (which produced spuriously fast points), and prefix caching can stay enabled during collection.

  2. Real-KV seeding for decode points (b581e93): decode self-benchmark points read KV that was actually produced by real prefill chains, staged incrementally through prefix-cache generational extension, instead of self-injected synthetic KV. Measurement steps borrow chain block tables read-only (zero allocation). Every emitted row is stamped with its kv_seed_regime so downstream modeling can filter by provenance.

  3. Real-text content (be282fc): seeding chains and benchmark prompts draw from a real-text dataset pool rather than random tokens, so MoE expert routing during measurement matches production-shaped traffic.

  4. Eligibility-gate hardening (6bdef6e): the kvwarm gate tolerates config-less schedulers (fixes an AttributeError in pre-existing grid unit tests) and the zero-request skip test expectation now includes the seed-regime stamp.

  5. Review hardening (552a71f, 45ab80a, fe5d982): shadows are registered with the KV-cache managers (shared, reference-counted prefix; private CoW/zero-filled tail; fenced frees), chains park only after in-flight tokens drain, hybrid/recurrent-state layouts are rejected by the gate, eligibility is folded into the attention-DP capacity envelope and execution order is finalized before numbering/digest/handshake, partial chain loss fails the stage, the warm-up never builds past the soft timeout, benchmark-only host state is released on deactivate, and every artifact entry carries an explicit kv_seed_regime.

The kimi_k3 frontend bringup fixes that briefly rode on this branch have been split out to yuanli/k3-frontend-bringup (authorship preserved) per review feedback, shrinking this PR to the instrumented-scheduler surface.

Why it matters: on an EP-sharded MoE model (MiniMax-M2.7, 4xB200, TP4+EP), un-seeded (synthetic-KV) collection systematically under/over-estimates decode steps — deep-KV points (>1M total KV read) inflate by +160% median in our static probe study — while real-KV seeded collection reproduces serving-side per-step latencies to ~1%.

Where should the reviewer start?

components/src/dynamo/vllm/instrumented_scheduler.py — the KVWARM section (chain planning/build/borrow: _kvwarm_prepare through _kvwarm_inject_borrowed) is the heart of the change; the salt/content dispatch (_bench_synthetic_token_ids, _bench_prefill_content_ids) is the second stop. Tests mirror that split in tests/test_vllm_instrumented_scheduler.py.

Related Issues

No linked issue; this hardens the FPM collection path introduced by the self-benchmark work (#11150 lineage) and complements #12176 (eager warmup) and #12177 (GC policy).

Validation

  • Unit tests: full scheduler/gc/benchmark-points/backend-args suites pass (271 tests) with this branch merged together with fix(vllm): warm up eager shapes before FPM self-benchmark measurement #12176 and fix(vllm): add env-gated CPython GC freeze policy for FPM self-benchmark #12177 on top of main; the only cross-branch conflict is additive test-file hunks.
  • Collection reproduction: a 5-point decode smoke (shallow/deep anchors up to 3.49M total KV, bs- and kv-interpolation probes, batch up to 993) collected with this branch matches a previously validated collection of the same coordinates on the same machine within ±0.9% per point, all points stamped kv_seed_regime=real_kv, median-of-3 measurement, cudagraph capture table identical (largest=2048).
  • Static probe study with the seeded collector (147 decode coordinates x2 passes): anchor reproduction MAPE 0.54% vs the previously published library; bs/kv-axis interpolation probes within 1% of neighbor-grid predictions.
  • Measurement neutrality of the registered shadows (same node, same image, pristine collector vs this branch, repeated coordinates, median-of-3): b=512@786k -0.1%, b=204@2.1M -0.6%, b=80@3.49M -1.0%, all real_kv; the merged artifact now carries kv_seed_regime end to end.
  • Review-hardening unit tests (gate, envelope, stage failure, shadow registration with and without CoW, park fence, timeout guard, seed-regime vocabulary, artifact schema) bring the scheduler/benchmark-points/backend-args suites to 274 passing tests.
  • test_vllm_api_contract.py requires the current ai-dynamo-runtime / vLLM and is deferred to CI.

Update 2026-09-10 (commits 7b88b70 … 3b342ee)

  1. Planner and shadow-registration hardening (7b88b70eb4): the stage plan reserves the shadows' private tail blocks (a rung whose chains filled the pool previously died with "Cannot get 2 free blocks"); registration takes the tail before touching the shared prefix, gives the CoW source its hit reference, pre-checks the pool, and derives the headroom from the steady steps the point actually runs.
  2. Fake-injected decode points register their KV blocks in the untimed injection window (fccafc5ab0): the async scheduler otherwise did it inside the admission update, i.e. inside the steady step's wall_time (218k blocks ≈ 160 ms booked as GPU time; all 26 fake points of the previous library sat +34..431% above the real-point trend).
  3. Real-KV seeding for prefill points behind DYN_BENCH_PREFILL_REAL_SEED (74a7482504, hardened in 540b87d6b3; default off, unit-tested only so far).
  4. Review batch (c7d4ec6f92 … 3b342eea87): the chain-depth requirement and plan margin cover the full steady-step span of every real-KV point; chains and benchmark requests retire through finish_requests and the deferred-free fence is honoured before any prefix-cache reset (fixes a soft-timeout-mid-build crash); shadow registration is all-or-nothing across KV-cache groups; KV warm-up eligibility proves dataset parse, tokenizer and content depth before capacity negotiation (with its own wait budget); every warm-up stage outcome is agreed across attention-DP ranks through a non-blocking exchange so no rank falls back alone; CoW retentions are settled inside the injection window; the unreachable post-abort reset retry is gone.

Validation for the update:

  • Unit tests: 252 pass in a vLLM 0.25.1 container (frozen collection image) and in a vLLM 0.28.0 container (vllm-runtime:1.5.0-kimi-k3-dev.1), up from 211 on 540b87d6b3.
  • Same-node A/B, B200 TP4+EP, MiniMax-M2.7, frozen image with the branch overlaid, 540b87d6b3 vs 3b342eea87, 4 boots per arm, per-point median: real-KV b=1024@2.1M −0.05%, b=16@2.1M +0.36% (2 boots), b=8@1.05M +0.02%; fake b=4@819k +1.4% with a 2% per-arm spread (the fake-injection code in the timed window is identical on both heads).
  • Soft timeout landing mid-build (30 s, batch=1024 rung): 540b87d6b3 crashes with KeyError: '__kvwarm_chain_272' in _update_after_schedule (a shed chain still in waiting was re-admitted); 3b342eea87 sheds through finish_requests, measures the rung's first point as fake per the existing stop rule, resets the prefix cache and writes the artifact.
  • Same-node A/B for the fake-point pre-registration (fccafc5ab0): fake points 162.5/155.8/68.3/32.2/16.5 ms → 60.0/28.5/18.1/13.1/10.7 ms (four within 2.4% of the real-point trend), three real control points unchanged (≤0.5%).
  • The attention-DP stage exchange and readiness gate are covered by unit tests (both ranks over real pyzmq) and have not yet been exercised in a multi-rank GPU run.

All-zero synthetic prompts are not measurement-neutral: an MoE router
collapses constant input onto a few experts, skewing expert-parallel
load balance and biasing measured latency (quantified on H200
TEP4/TEP8: -9% on small-token decode through +15% on 8k-token prefill
vs real traffic; randomized prompts realign prefill across 128-8192
tokens to within +/-1.6%).

Draw every synthetic prompt from random.Random(salt) bounded by the
model's vocab size. The fake prefix-cache seed and its measuring
request share a salt, and a shorter draw from the same seed is a strict
prefix of a longer one, so the seeded blocks hash identically to the
measuring request's prefix and the cache pairing survives. Falls back
to all-zero prompts when the vocab size is unavailable.

Decode benchmark points previously measured against fabricated KV states
(fake prefix-cache seeding): the anchor prefix was never actually computed,
so attention read garbage KV and MoE routing saw non-representative state.
On-hardware A/B showed the poison is bidirectional (up to 2-3.7x too fast
on 4-GPU shapes, too slow on 2-GPU) and corrupts the large-KV band of the
collected database.

Env-gated DYN_BENCH_KV_WARMUP (default on, off = legacy fake seeding):
before measuring a decode point, build its KV state by running real
prefill chains (dataset-fed content, chain count/depth derived from the
benchmark grid and pool feasibility), park the chains resident, then
measure with shadow requests that borrow the chains' block tables 1:1
(read-only, zero allocation). Includes median-of-repeats for giant-KV
points, +1 block feasibility headroom under the flag, automatic skip on
dense/moe_tp topologies (physically immune, recorded in metadata), and
kv_seed_regime provenance markers (real_kv / fake_fallback / skip:*)
emitted per point so downstream loaders can audit or heal.

Ported from the production collector image layer (gc-realcontent-20260818,
11 anchored surgeries; measured against ground truth in the R17 campaign).
Port notes: the layer carried a shadowed earlier generation of
_kvwarm_point_need/_kvwarm_covers; the effective (later) definitions are
kept and the dead pair is removed -- note the effective _kvwarm_covers
does not re-check plan coverage (call sites gate on _kvwarm_plan_covers).

Random token ids fix the constant-input collapse but still route MoE
experts unlike real text: uniform ids draw an unnaturally flat expert
distribution, measured -5..-9% fast on deep-KV decode vs real-traffic
ground truth. Env-gated DYN_BENCH_PREFILL_CONTENT (unset = byte-identical
random path): 'sharegpt' serves prompts as deterministic windows over a
flat pool of real-conversation token ids; 'sharegpt_chain' builds prompts
through the KV-warmup chain tokenizer, exactly like ground-truth serving
prompts. Window start depends only on the seed (never the length), so the
strict-prefix invariant the fake prefix-cache pairing depends on holds for
both modes; DYN_BENCH_POOL_TAG re-draws windows for multi-boot voting.

Ported from the collector image layer (realcontent v4); rewritten against
the salt-paired synthetic-token entry point so the seeding and measuring
requests share one construction site instead of two patched call sites.

…gate

The eligibility gate dereferenced self.vllm_config / self.cache_config
directly; lightweight test schedulers built with __new__ carry neither,
so pre-existing grid tests died with AttributeError before reaching
their assertions. Treat a missing config as 'cannot prove eligibility'
(warm-up skipped), which is also the only sound production answer.

Also adapt test_zero_request_decode_injection_is_skipped_immediately to
the seed-regime stamp: the fake-injection path now records
kvwarm_fake_fallback on the point before skipping, by design.

Review Change Stack

Walkthrough

The vLLM components now support optional request tracing, model configuration overrides, deterministic synthetic prompts, KV warmup for eligible workloads, repeated decode measurements, richer benchmark metadata, and regression tests.

Changes

vLLM instrumentation

Layer / File(s) Summary
Runtime configuration and request tracing
components/src/dynamo/frontend/vllm_processor.py, components/src/dynamo/vllm/main.py
The frontend emits optional request_end trace records with timing and generation metadata. It accepts an optional Hugging Face configuration path. Model registration accepts DYN_REGISTER_MODEL_PATH.
Deterministic synthetic prompt generation
components/src/dynamo/vllm/instrumented_scheduler.py, components/src/dynamo/vllm/tests/test_vllm_api_contract.py, components/src/dynamo/vllm/tests/test_vllm_instrumented_scheduler.py
Synthetic prompts use deterministic, vocabulary-valid tokens with rank and salt separation. ShareGPT content, cached text pools, prefix consistency, and zero-token fallback behavior are covered by tests.
KV warmup and decode integration
components/src/dynamo/vllm/instrumented_scheduler.py
Eligible expert-parallel MoE workloads build and reuse resident KV chains. Borrowed requests skip normal KV allocation and preserve shared blocks during cleanup.
Benchmark measurement and result reporting
components/src/dynamo/vllm/instrumented_scheduler.py, components/src/dynamo/vllm/tests/test_vllm_instrumented_scheduler.py
Decode points support repeated steady-state measurements and median timing. Results include KVWARM metadata, fallback reasons, and synthetic prompt provenance.

Estimated code review effort: 4 (Complex) | ~60 minutes

Merge Risk: 🟡 Moderate · up to 50bf9

The change improves seeded benchmarking and adds optional request tracing, but enabled tracing may emit no records, and an empty warmup stage may abort collection instead of degrading safely; resource cleanup and test isolation also need follow-up. Merge should wait for these fixes or explicit owner acceptance.

Move the KVWARM imports to module scope. Three new KVWARM helpers import their dependencies inside the function body, which hides the dependencies of this module. None of these are optional backends, pytest skips, or version-compatibility fallbacks.

Read cache_config.block_size directly.

self.cache_config is a known CacheConfig and block_size is part of its definition. The getattr default of 16 can silently substitute a wrong block size and truncate the borrowed block table to the wrong length.

Do not hide the vocabulary lookup failure behind defensive getattr and a broad except.

vllm_config.model_config and ModelConfig.get_vocab_size are known attributes, and test_model_config_exposes_get_vocab_size already guards the API. The getattr probes plus the bare except Exception turn a real configuration error into a silent revert to all-zero prompts, which is exactly the MoE bias this change removes. Read the attribute directly and catch only the specific error you expect, or re-raise after logging.

As per coding guidelines: "Do not use defensive getattr(obj, "attr", default) when the object's type is known" and "always re-raise after logging if catching Exception broadly".

Reviewed with a focus on the KV-warmup mechanism and its interaction with the other two FPM base PRs (#12176, #12177). The chain/borrow design is sound — shadow writes at position ctx reproduce the chain's own token KV, so reuse stays consistent by construction. Three inline comments below: two P1s (default-on unpinned download in the scheduler path; missing ignore_eos on borrowed shadows) and one P2 on merge-order interaction with #12176's eager warmups.

Two PR-level suggestions on top of the inline comments:

1. Document the new environment variables in this PR.

This PR introduces 12 user-facing env vars with no docs changes: DYN_BENCH_KV_WARMUP, DYN_BENCH_KV_WARMUP_DATASET, DYN_BENCH_KV_WARMUP_CACHE_DIR, DYN_BENCH_KV_WARMUP_SHA256, DYN_BENCH_GIANT_KV_THRESHOLD, DYN_BENCH_GIANT_KV_REPEATS, DYN_BENCH_PREFILL_CONTENT, DYN_BENCH_POOL_TAG, DYN_REQUEST_TRACE, DYN_REQUEST_TRACE_OUTPUT_PATH, DYN_REGISTER_MODEL_PATH, DYN_VLLM_FRONTEND_HF_CONFIG_PATH. There's an existing registry at docs/fern/pages/reference/observability/environment-variables.mdx — please add them there (name, default, effect, and which are benchmark-scoped vs. serving-scoped). Right now the only way for an FPM user to discover these knobs is reading the scheduler source. The new kvwarm and synthetic_prompts keys in the rank artifact would also benefit from a one-line mention wherever the artifact schema is described, since downstream consumers are expected to filter on kv_seed_regime.

2. Consider splitting the frontend bringup fixes into their own PR.

The vllm_processor.py request-trace writer and the DYN_REGISTER_MODEL_PATH / DYN_VLLM_FRONTEND_HF_CONFIG_PATH overrides in main.py are kimi_k3 bringup fixes with zero coupling to the KV-seeding work — they touch different components, are individually easy to approve, and their env vars would carry their docs with them. Splitting them out would shrink this PR's review surface to the instrumented-scheduler changes where the actual risk lives.

- Borrowed shadow requests set ignore_eos: a sampled EOS would route the
shadow through normal stop handling and free chain blocks it never
  owned (P1, review).
- The seeding-dataset download is bounded by a socket timeout, the
default dataset's sha256 is pinned in code, and the dataset is
resolved at eligibility time so an unreachable or corrupt dataset
disables the warm-up cleanly instead of failing mid-collection (P1).
- A stage whose chains all vanish during the build no longer crashes on
an empty max(); its points fall back to fake injection (review).
- The decode reorder pins warmup replicas (sample_reasons contains
eager_warmup) at the head of the decode segment so eager-shape
warmups keep executing before the first real point of their shape
regardless of merge order with the warmup PR (P2), with a unit test.
- Comments drop machine- and run-specific measurements in favor of the
durable constraints; new kvwarm helpers carry docstrings; a test that
locked the exact RNG stream of the default synthetic path is removed
in favor of the neighboring contract tests.

The attention-DP merge rebuilt result entries from the synchronized
iteration groups and dropped the row-level kv_seed_regime that each rank
artifact carries, so consumers of the merged artifact could not filter by
seeding provenance. Thread it through per rank and benchmark id, with a
merge unit test.

The latest hardening closes several earlier issues, but the real-KV path still has blocking ownership, capacity, and cleanup gaps. I reopened the three existing threads that remain only partially addressed and added two implementation-specific blockers introduced by the new shadow-registration path.

…rden shadow registration

The stage planner trimmed chain depth against pool capacity counting chain
blocks only. Measurement shadows additionally draw 1-2 private tail blocks
each from the same pool, so on a rung whose chains fill the pool (batch=1024
on B200: depth 3408, 218,112 of 218,718 blocks) the first real point died in
_kvwarm_register_shadow with 'Cannot get 2 free blocks from the pool' and
the whole run was reported failed (0/8 points). Reserve the worst-case tail
per request and per KV group in the plan (depth 3408 -> 3376; measured
values of the surviving points unchanged, 8/8 points collected).

Also harden registration against the pool edge:
- take the private tail before touching the shared prefix, so a failed
  shadow leaves no stray references (a leaked ref breaks reset_prefix_cache);
- give the CoW source blocks the hit-ref that production's prefix-cache hit
path gives them: the retained release after the copy consumes exactly that
  ref, otherwise on vLLM 0.28 it drops the chain's own reference (1 -> 0);
- pre-check the pool for all shadows' tails before registering any and hand
back an empty step on a shortfall, routing the point through the existing
  injection-shortfall skip path instead of raising;
- derive the shadow headroom from the steady steps the point actually runs
(_bench_extra_steps_left) so it agrees with _kvwarm_point_need and the plan
margin (max(2, repeats) over-reserved for non-giant points and could hit
'too shallow' at the pool edge).

Validated on B200 (MiniMax-M2.7 TP4+EP, frozen image + this branch): the
batch=1024 rung that previously aborted now completes; three real control
points match the E9v2 library values within 1.3% and the same-node F0/F1
controls within 0.5%.

Fake-fallback decode points allocate their KV with delay_cache_blocks=True
and never register the blocks, so the async scheduler does it inside the
admission step's update_from_output: a Python loop over every block
(~0.7 us/block) that lands in the steady step's inter-update wall_time. On
B200 (MiniMax-M2.7 TP4+EP) the admission update took 160 ms at 218k blocks
and the library recorded 162 ms for a step whose real-point trend is 52 ms;
all 26 fake points of the E9v2 library sit +180..430% above trend, and the
'Sigma-kv ~ 1M cliff' is where this CPU cost stops hiding behind the GPU
step. Register the blocks in the untimed injection window instead.

Measured A/B on the same node: fake points 162.5/155.8/68.3/32.2/16.5 ms ->
60.0/28.5/18.1/13.1/10.7 ms (four within 2.4% of the real-point trend; the
batch=1024 pool-top point keeps a +16% residual), admission update
160 -> 11.6 ms, three real control points unchanged (<= 0.5%).

…REFILL_REAL_SEED)

Prefill points that read past KV have so far been seeded with synthetic
prefix blocks: registered in the prefix cache but never computed, so the
timed request attends over whatever those blocks hold. Dense attention does
the same work regardless of the values, but sparse attention and hybrid-KV
models do not: paired collections on the same exam show the synthetic
prefix +19..21% slower than real KV on GLM-5.2 at >=256k tokens per request
(max +51%/+99%, ~9% of points beyond +20%) and +20..70% on DeepSeek-V4-Flash
at chunk-aligned prefixes. The GLM and DeepSeek-V4 libraries were collected
with this seeding baked into the collection image only; it never reached
the branch.

Port it behind DYN_BENCH_PREFILL_REAL_SEED (default off, byte-identical
behaviour when unset). With it on, a point that reads past KV runs three
shots: (1) staging computes the seeded prefix as an ordinary unbooked
prefill -- one fixed cache salt per request slot, so deeper points of the
same batch only compute the increment; (2) an unbooked same-shape warm shot
absorbs first-execution costs; (3) the measured shot pairs the seeded prefix
with a fresh tail and validates the expected prefix-cache hit before
admission, skipping the point on a miss (real_seed_injection_failed /
real_seed_warm_injection_failed / real_seed_cache_validation_failed) so an
evicted prefix is never measured silently as a fake one.

_bench_inject_prefill gains prompt_token_ids_list for the prefix+tail
prompts. Prefill rows now carry a provenance stamp: kv_seed_regime is
real_prefix or fake_prefix for points that read past KV (previously always
not_applicable, which made the two indistinguishable in artifacts).

Cost on DeepSeek-V4-Flash (3,500-point exam, same node): 7.7 -> 11.2 min
(TP=4) and 9.9 -> 14.8 min (DP=4); the seeded prefixes total ~0.9M tokens.

Follow-up to the real-KV prefill seeding switch (DYN_BENCH_PREFILL_REAL_SEED):

- EAGLE/MTP: the prefix-cache lookup drops the last matched block, so the
seeded chain holds kv+drop tokens per slot; the warm and measured prompts
now reproduce that whole seeded prefix (the fresh tail fills the rest of
the request's new tokens), otherwise the hit came back as kv-drop and
every seeded point was skipped. Inherited from the collection image.
- Staging seeds only the slots whose recorded depth is short of the need
and never a slot without past KV (explicit row manifests may mix kv=0
rows into a kv>0 point; vLLM rejects an empty prompt).
- A measured-shot hit-validation miss re-stages the chain once before the
point is skipped: the depth registry lives in scheduler memory while the
blocks live in vLLM's LRU prefix cache, so an evicted chain is healed by
recomputing it instead of failing the point (fatal for explicit points).
- The provenance stamp is applied when the path is chosen, so rows skipped
at staging or warm-up also report real_prefix (previously only the
measured row did). Note: with the switch unset the measurement path is
unchanged, but prefill rows that read past KV now carry
  prefill_fake_prefix / kv_seed_regime=fake_prefix, so artifacts differ
from before by that stamp only.
- A parked point finishes its remaining shots before the soft-timeout
boundary check, so it always lands as a result or a skipped row.
- The switch is part of the grid-invariants digest, so an attention-DP
group whose ranks disagree fails at capacity negotiation.
- _bench_inject_prefill validates each explicit prompt's length against
prompt_lens; docs and docstrings corrected (the +23% first-execution
figure belongs to the image's kv=0 warm-shot fix, which is not ported).

Validation: unit tests only, in a vLLM-enabled environment
(components/src/dynamo/vllm/tests/test_vllm_instrumented_scheduler.py and
test_benchmark_points.py: 211 passed). The ported code has not yet been
run on a GPU; the GLM-5.2 / DeepSeek-V4-Flash figures quoted in the
previous commit were measured with the collection image's implementation.

… point

Every decode point served from the KV warm-up chains runs the giant repeat
count of steady steps (_bench_step_decode arms _bench_extra_steps_left =
repeats whenever kvwarm_real is set), and _kvwarm_inject_borrowed registers
its shadows with that headroom, so _kvwarm_register_shadow requires
ceil((injected + 1 + repeats) / block_size) chain blocks. The plan margin in
_kvwarm_prepare and _kvwarm_point_need, however, still budgeted a single
steady step for points below the giant threshold. Under the default
threshold the rung's deepest point was therefore declared covered by
_kvwarm_covers while its shadow needed one block more than the chain held
whenever the chain depth landed on a block boundary, and registration
aborted the whole run with 'too shallow'.

Make the plan margin and the coverage need 1 + repeats for every real-KV
point (the chains only ever serve real-KV points, and all of them run the
repeats), so the plan, the live-chain coverage check and the shadow block
check reserve the same span. Docstrings and comments updated accordingly;
the environment-variable reference now states that real-KV points always
repeat and that the chains reserve that many steady writes.

Tests: the point-need test is renamed to the new semantics and also covers a
non-default and a floored repeat count; the coverage test and the tail-block
reservation test are re-based on the 1 + repeats need; a parametrized
regression test walks injected contexts across a block boundary with the
default settings and asserts the plan depth, _kvwarm_plan_covers,
_kvwarm_covers and _kvwarm_register_shadow agree; a second test pins the
former single-steady-step margin as too shallow for the shadow's writes.
The autouse fixture now also clears DYN_BENCH_GIANT_KV_THRESHOLD and
DYN_BENCH_GIANT_KV_REPEATS so default-dependent tests do not inherit the
process environment.

Validation: no vLLM on the authoring machine, so pytest could not collect
the module. Both files byte-compile and pass black --check; the touched
methods were extracted with ast together with the test file's stubs and
run under a minimal pytest shim: 19 kvwarm plan/coverage/shadow tests pass
against this revision, and the new regression tests fail against the
previous revision at the plan-depth assertion. The full pytest module still
needs a run in a vLLM-enabled container.

… out the deferred-free fence

Chains and benchmark requests were released by hand: pop from
self.requests, filter self.running, free the blocks, add to
finished_req_ids. That bypassed _free_request (KV-connector and
encoder-cache request_finished callbacks, _inflight_prefills) and never
touched self.waiting, so a chain shed mid-build -- still queued for
chunked prefill -- was re-admitted by the parent scheduler on its next
pass and raised KeyError when it looked the request up in self.requests.
Every release now goes through finish_requests(ids, FINISHED_ABORTED),
which exists in both scheduler generations the overlay runs on and
handles parked chains (RUNNING but already out of self.running: the
running-queue filter is a no-op for them), building chains (waiting or
running), shadows and fake decode requests alike, and removes them from
self.requests itself. _kvwarm_release_request is gone with its only
callers.

With defer_block_free the parent parks the blocks of a request whose last
step is still in flight in deferred_frees and returns them to the pool
from update_from_output once that step's output is processed. The
benchmark ignored that queue: a shed followed by a fleet build or a
reset_prefix_cache in the same pass drew from a pool that was still owed
the blocks (the reset fails outright while any block keeps a reference).
Every shed branch of _kvwarm_step_busy and the decode injection now
yield one idle step to the real scheduler while deferred_frees is
non-empty; the DONE step idles instead of resetting; an abort, which has
no later benchmark step, attempts the reset regardless and on failure
with fenced blocks retries from the top of schedule() under a bounded
budget instead of failing closed. A failed reset with nothing fenced
still raises, so a leaked reference is still fatal.

Benchmark-built outputs bypass the parent's schedule(), which is where
sched_step_seq advances for every non-empty step; processed_step_seq
advanced for them in update_from_output regardless, so a request retired
while its benchmark step was still in flight compared as already
processed and was freed at once. The bench path now advances the fence
for its own non-empty outputs.

Validation: python3 -m py_compile on both files; black 23.1.0, ruff 0.5.2
and flake8 7.3.0 clean on the changed lines; the scheduler test module
run against a stub vllm package (206 of 208 tests pass; the two failures
need the real CUDAGraphMode enum and block hasher and are unrelated).
New tests cover finish_requests-based retirement of chains and benchmark
requests, the one-step yield while frees are fenced (fake fallback, stage
switch, decode injection, DONE step), the postponed abort-time reset with
its retry budget, and the fence advance for benchmark-built steps.
Real pytest under vLLM 0.25.1 and 0.28.0 still has to run in a container.

…oups

_kvwarm_register_shadow walked the single-type managers one by one and,
for each, checked the chain depth, took the private tail from the pool,
touched the shared prefix (and the CoW source), wrote req_to_blocks and
num_cached_block. When a later group raised -- chain too shallow for that
group, or the pool unable to supply its tail -- the earlier groups kept
their extra references and their half-registered shadow: the chain prefix
stayed over-referenced (fatal for reset_prefix_cache), the tails stayed
out of the pool, and req_to_blocks carried a shadow the scheduler never
knew about.

Registration is now two-phase. The geometry check and the tail
allocation run for every group first, before any chain block is
referenced or any table written; if that phase fails, the tails already
taken go back through block_pool.free_blocks (their only reference is
the one get_new_blocks gave them, so they return to the free queue) and
the error is re-raised. The second phase, touch/CoW/register, has no
fallible call left, so a shadow either exists in every group or in none.

Tests: two-group registration where the second group fails (pool
exhausted, chain too shallow) leaves both chains at ref 1, no shadow in
any table, no pending CoW copy, and exactly the first group's tail back
in the pool. A three-phase lifecycle test walks a CoW shadow and a
zero-fill shadow from registration through copy completion (both
retained endpoints -1), shadow release and chain release, with each step
mapped to the vLLM 0.28 call it stands for, and asserts every block ends
at ref 0 exactly once. The fake decode injection test now also pins the
cache_blocks(req, ctx_len) call between allocate_slots and the request
joining running, so the prefix-cache commit stays in the untimed window.
The fake pool grew free_blocks with BlockPool's semantics (ref -1, free
queue at 0, a free past 0 fails the test) and the fake manager the
pending CoW queue and pop_blocks_for_free.

Validation: python3 -m py_compile on both files; black 23.1.0, ruff 0.5.2
clean; the scheduler test module run against a stub vllm package (211 of
213 tests pass; the two failures need the real CUDAGraphMode enum and

…before capacity negotiation

The warm-up verdict rides in the attention-DP capacity envelope so that
every rank takes the same real/fake plan, but _kvwarm_warm_eligible only
proved the dataset path (existence, download, digest). Parsing the JSON,
building the tokenizer and tokenizing the chains all happened later in
_kvwarm_start_stage, after the envelope was agreed: a rank whose dataset
parsed to nothing, whose tokenizer failed to load, or whose pool was too
shallow for the plan raised from its first stage build and aborted the
sweep for the whole group instead of demoting it to synthetic KV up
front.

The gate now runs _kvwarm_probe_content: it parses the dataset
(dataset_unavailable on any error, dataset_empty when the collection half
holds no conversation), builds the tokenizer (tokenizer_unavailable), and
counts tokens until the pool is shown to hold one chain at the depth cap
(content_too_shallow otherwise). A chain draws each conversation of the
pool at most once, so the pool must hold the deepest chain any stage may
ask for; the count stops as soon as that bound is reached, so the probe
costs at most one chain's worth of tokenization, and its duration is
logged. The parsed texts and the tokenizer are the cached instances the
stage builds reuse, and _kvwarm_release_heavy_state drops them as before.
_kvwarm_load_texts returns an empty list instead of raising so the gate
can name the reason; its other callers already reject an empty pool.

The cap itself moves into _kvwarm_depth_cap, shared by the plan and the
probe: max_model_len - 4 as before, but taken from the negotiated envelope
once it exists (the local length, an upper bound, stands in before
negotiation), so every rank plans the same rung depths.

Tests: the gate stub now carries a pool, a tokenizer, a model length and
a dataset resolver that refuses to run (the real one would download the
dump). New tests cover dataset_unavailable, dataset_empty (stubbed and
through the real loader on an empty dump), tokenizer_unavailable and
content_too_shallow, that the probe parses once through the real loader
and stops tokenizing at the cap, and that the plan cap follows the
negotiated model length.

Validation: python3 -m py_compile on both files; black and ruff 0.5.2
clean; the scheduler test module run against a stub vllm package (216 of
217 tests pass; the failure needs the real CUDAGraphMode enum and is
unrelated). Six of the seven new tests fail against the previous
revision. Real pytest under vLLM 0.25.1 and 0.28.0 still has to run in a

_kvwarm_monitor_build decided a stage's fate per rank: a chain that
vanished during the build zeroed _kvwarm_plan[batch] on that rank alone,
and the pool check that 7b88b70 added to _kvwarm_inject_borrowed
skipped a point on that rank alone. Its peers kept injecting real KV for
the same rung, the READY summaries differed and the sweep aborted. The
plan itself was also trimmed against the local free-block count, so ranks
with different pools could disagree on which rungs to build at all.

The plan now takes its pool figure from the negotiated envelope
(_bench_grid_usable_blocks), as it already did for the depth cap, so every
rank builds the same rungs and warms the same points. Once a rank's build
ends -- ready, a chain vanished, or the soft timeout hit mid-build -- its
outcome goes through a new non-blocking exchange on _BenchmarkSynchronizer:
stage_report sends one stage_status (rank 0 records its own) and
stage_poll advances the exchange with poll(0) from every idle step; rank 0
collects all reports, broadcasts stage_decision = all(ok), and each rank
applies the group verdict in _kvwarm_stage_await. No rank blocks in
schedule() while a peer may still be running the collective forward passes
of its own build; every waiting step is handed to the real scheduler as
before. Under attention-DP a ready fleet is also checked once against the
worst shadow-tail demand of its rung (_kvwarm_stage_shadow_shortfall)
before reporting, so the per-point pool check stays as the last line of
defence instead of being a unilateral decision point. A failed verdict
zeroes the rung's plan on every rank, sheds every rank's chains, and
records {batch, failed, group_fallback} plus the local detail (vanished,
pool_shortfall, soft_timeout). Without a synchronizer the outcome settles
locally and behaviour is unchanged.

The exchange cannot interleave with the point protocol: it runs only in
the DECODE_SWEEP window between the previous point's result commit (or the
grid commit) and the next point's boundary/READY, after this rank's build
for the rung has ended, and every rank enters it for the same rung because
the plan is negotiated. Its wait is bounded, from the report, by the
remaining soft-timeout budget plus the protocol timeout: peers may
legitimately still be building (the soft-timeout branch abandons a build
through this same exchange), while a peer that walked off into another
phase times out there within the protocol timeout and its abort notice is
read by the poll. Past the deadline the exchange raises TimeoutError like
the blocking phases and the run aborts through _bench_abort. The blocking
receives are split into poll + read (_read_router, _read_follower) so the
exchange validates messages with the same code.

Tests: synchronizer-level, with the rank0/rank1 inproc ZMQ pattern --
both ok gives True on both ranks; either rank failing gives False on both;
no follower report gives rank 0 a TimeoutError and the late follower reads
the error notice; a rung mismatch is rejected. Scheduler-level, with
stubs -- a ready stage reports and idles until the verdict, then resumes
with the plan intact; a False verdict zeroes the plan and sheds a healthy
fleet; a vanished chain is reported before the plan is touched; a
rung-level pool shortfall and a mid-build soft timeout are reported as
failures; without a synchronizer the stage settles locally and the rung
check does not run; _kvwarm_stage_shadow_shortfall takes the rung's worst
covered point; the wait budget reaches the soft deadline; the plan trims
depth by the negotiated pool. The environment-variable reference states
the group-wide fallback.

Validation: python3 -m py_compile on both files; black and ruff 0.5.2
clean; the scheduler test module run against a stub vllm package (230 of
231 tests pass; the failure needs the real CUDAGraphMode enum and is
unrelated). 13 of the 17 new or changed tests fail against the previous
revision. Real pytest under vLLM 0.25.1 and 0.28.0 still has to run in a
container.

_kvwarm_inject_borrowed handed the retained endpoints of the shadows'
copy-on-write forks to the parent's _free_cow_retained_blocks with the
admission step as the fence. Under defer_block_free (KV consumer with
overlapping batches) that parks the release in deferred_frees and drains
it in the admission step's update_from_output, i.e. inside the steady
step's measured inter-update window. Both endpoints are held by other
references for the whole point anyway -- the source by the parked chain,
the fork by the shadow's own block table -- so the retentions are now
released right after registration, in the untimed window, and only the
copies ride on the admission step.

The same drain now also runs when a later shadow's registration raises:
the forks queued by the shadows registered before it would never reach a
SchedulerOutput and nothing else released their retentions, so the abort
path's reset_prefix_cache found blocks still referenced and either
raised (no fence configured) or waited on a fence that never advanced.

Validation: two new tests drive _kvwarm_inject_borrowed over the fake
pool and manager and check that the retentions are released at once
(deferred_frees stays empty, the parent's release is never called) and
that a second-shadow failure leaves every block at exactly the chain's
and the shadow's own references, after which cleanup plus
reset_prefix_cache return all of them to the pool exactly once. The
whole test module was run locally against a vLLM stub package; black
23.1.0 and ruff 0.5.2 are clean.

Every attention-DP rank proves the host-local inputs of the KV warm-up
(dataset download, hash and parse, tokenizer load, content probe) before
it reports its capacity, and the reports are only matched against each
other from the moment a rank finishes its own probe: rank 0 starts its
wait after its probe, a follower after its own. That skew was compared
with the protocol timeout, which MAX_SYNC_TIMEOUT_SECONDS caps at ten
seconds, so one cold host -- no cached dataset or tokenizer, or merely
slower parsing -- aborted the whole benchmark before its first point,
on rank 0 through _recv_router or on a follower through _recv_follower.
Moving the probe out of the window would not help: on every rank the
first schedule() follows scheduler construction with no collective in
between.

The capacity phase now waits on CAPACITY_TIMEOUT_SECONDS (never less
than the protocol timeout) for the peers' reports; the acknowledgement
round after it and every later phase keep the protocol timeout. The
phase precedes every measurement, so the longer wait costs startup time
only.

Validation: a new test negotiates over inproc sockets with a 0.2 s
protocol timeout and a report delayed past it on rank 0 or on the
follower, and checks that both ranks agree; a second test checks that
the budget never drops below the protocol timeout and that both roles
still time out without a peer. The whole test module was run locally
against a vLLM stub package; black 23.1.0 and ruff 0.5.2 are clean.

_bench_abort is only entered from the except branches of schedule(),
_schedule_and_record_time and update_from_output, and each of them
re-raises right after it. The engine core treats an exception out of a
scheduler step as fatal (EngineCoreProc.run_engine_core logs it, sends
ENGINE_DEAD and exits), so schedule() is never called again on that
scheduler and the retry of a postponed reset from the top of schedule()
-- the pending flag, the attempt counter, the retry budget and the
retry method -- could never run. It also cost every production step an
attribute read for a branch that could not be taken.

_bench_clear_prefix_cache(allow_pending=True) now warns and returns
False when fenced blocks make the reset fail: the process is leaving
with the abort's own error, and the entries carry benchmark-only salts,
so an engine that does survive (fault-tolerant recovery resumes the
same scheduler) merely evicts them by LRU. A failed reset with nothing
fenced still raises.

Validation: the abort-path test now checks the warn-and-return-False
outcome, the fail-closed raise with nothing fenced, and the success
path; the two retry tests and the decode-sweep stub's flag go with the
code. The whole test module was run locally against a vLLM stub
package; black 23.1.0 and ruff 0.5.2 are clean.

- _bench_frees_pending reads deferred_frees directly: both supported
schedulers create it unconditionally, so the getattr fallback only
masked test stubs that had not set it; those stubs now set it.
- _kvwarm_point_need takes no point: every real-KV point runs the
repeat count of steady steps, so the figure is a constant and the
parameter was left over from the per-point variant.
- _kvwarm_giant_threshold's docstring says what the threshold gates
(fake-injected points only; real-KV points always repeat), matching
  the environment-variable reference.
- _kvwarm_stage_sync_timeout annotates its synchronizer parameter.
- _kvwarm_step_busy documents the narrow soft-timeout race between
ranks: a local-clock decision on the same step can start a build on
one rank while another heads for the timeout boundary. It predates
this series and is left as is, since closing it takes a group
  decision before every build.

Validation: the whole test module was run locally against a vLLM stub
package; black 23.1.0 and ruff 0.5.2 are clean.

CI's mypy rejected four lines introduced by the review batch: the parking
step in _kvwarm_monitor_build reads self.running without the has-type
suppression the rest of the scheduler uses for that attribute, and
_kvwarm_stage_await dereferenced the optional synchronizer and the optional
pending-stage tuple without narrowing them. Bind the running list once with
the existing suppression, and settle the await locally (return False, no
verdict pending) when either optional is None -- the dp=1 path never enters
it with a pending stage, so behaviour is unchanged.

Validation: 252 unit tests pass in vLLM 0.25.1 and 0.28.0 containers; the
four reported diagnostics no longer appear under mypy in the 0.28.0
container.

…-up, validated on GLM-5.3-Flash

On top of #14029 (real-KV seeding), #14728 (attention-DP stage round) and #14900 (random KDA state):

- admission-capped KV groups (GLM5-Next k-pool tail: one block per request, block_size == index_kpool): honour
  _max_admission_blocks_per_request in shadow registration, the pool-shortfall mirror and the shadow reserve;
both the default and the random-KDA path otherwise fail at the first shadow ('chain too shallow ... has 1')
- stage slot budget: 2 * batch <= max_num_running_reqs (chains + shadows), rungs above fall back to fake KV
- planner: reserve the tails the rung's own points take (exact per-group arithmetic) instead of two blocks per
group; a resident chain below one cache block holds only its live state, past it the align pair plus the
measured retention law (~1 checkpoint per 7680 tokens); trim depth against a 0.95 (0.85 under DP) margin,
decide the fit against the full pool. Without this every 128/192-chain stage on GLM-5.3-Flash fell back to fake.
- attention-DP: keep the decode grid real-KV only (fake injection is not rank-consistent on small per-rank pools)
- giant-KV fake points: record at the measured coordinate (they run one batch short of the plan)
- fresh-request feasibility through the allocator (probe request id) instead of the block-count estimate
- new opt-in --benchmark-hybrid-live-state: fork the recurrent tail from the parked chain's live block instead of
skipping hybrids; mutually exclusive with --benchmark-randomize-kda-state. Validated vs GPU ground truth on
  GLM-5.3-Flash tep4: live-state 1.00/0.97/1.01/0.96 of GT (bs192, bs128 shallow, bs1, bs128@1k), random 0.93/0.91/1.00/0.91
- prefill grid: block-multiple new-token totals for the small-batch presets under hybrid align mode (single-request
chunks above one block were never collectable)
