Problem

The branch picker doesn't show branches created or deleted outside T3 Code (in a terminal or by an agent) for up to 2 minutes. Opening the picker invalidates the client's ref lists and re-fetches them. But the server answers vcs.listRefs from a 2-minute snapshot that it drops only for T3 Code's own Git writes, or when a request sets refresh: true, and no client sends that flag.

Fixes #27437.

Change

When a mounted listRefs atom rebuilds because the per-environment refs revision changed, its request now sets refresh: true. That happens on every picker open (vcs.refreshStatus → invalidateCachedVcsRefs) and after every ref-changing command. A list's first load still uses the server snapshot, so opening a thread costs the same as before. Refresh reads are already coalesced on the server for 5 seconds, so the picker's two lists (all refs, plus the active-branch lookup) share one scan.

The change is in packages/client-runtime, so web, desktop and mobile all get it. No contract or server changes: refresh already exists on VcsListRefsInput, and GitVcsDriverCore.test.ts covers the server's refresh path.

Scope and approval

A focused fix for a triaged bug (#27437), with the repro and root cause in the issue.

Verification

  • Reproduced on desktop 0.1.5 with a scratch repo. After git branch round-1-new && git branch -D feature-3 in a terminal, the picker kept showing feature-3 and not round-1-new across several reopens, each followed in the trace by vcs.listRefs calls. After the server snapshot expired, the same reopen with no thread switch showed the right list.
  • New test bypasses the server ref snapshot when a mounted list is invalidated in packages/client-runtime/src/state/vcs.test.ts. It fails on main (the second request lacks refresh: true) and passes with the fix. The other tests in the file still pass.
  • vp run check:changed: format, lint, knip, typecheck (7 packages) and tests all pass.
  • I didn't run a patched desktop build end to end. The before/after evidence is the test, plus the live repro of the unpatched build.

Made with Claude Code (claude-opus-5-5).

…Code

Opening the branch picker invalidates the client's ref lists, but the
re-fetch hit the server's 2-minute ref snapshot, which is only dropped
for T3 Code's own Git writes. Branches created or deleted from a terminal
or by an agent stayed hidden until the snapshot expired. A list rebuilt by
an invalidation now asks the server to bypass that snapshot.

Approvability

Verdict: Approved at f2e2ce4

Macroscope's review found this PR approvable — Branch lists now bypass stale server snapshots after client invalidation, allowing externally changed branches to appear. The change is limited to metadata freshness and retains existing cache and concurrency safeguards.

Walkthrough

VCS ref-list state now tracks server revisions by environment and working directory. When the expected revision is newer, the request includes refresh: true. A successful refresh advances the stored revision. Tests cover invalidated and newly mounted lists, including filtered-list behavior.

Explanation

The description includes complete Problem, Change, Scope and approval, and Verification sections. It explains the stale snapshot cause, the client-side fix, issue #27437, test coverage, validation results, and the limitation that no patched desktop build was run.

Full details: Linked Issues check

Explanation

[#27437] requires the branch picker to show refs changed outside T3 Code. At head, invalidateCachedVcsRefs (run by refreshStatus onSettled) bumps the environment refs revision. Each mounted listRefs atom rebuilds. makeCachedVcsRefsChanges then sends refresh: true when expectedRevision exceeds the per-cwd serverRefsRevisionAtom value (packages/client-runtime/src/state/vcs.ts). After a committed refresh, the stored value advances. The new test bypasses the server ref snapshot when a mounted list is invalidated asserts refresh: true after invalidation, and it keeps cwd and limit. This covers the server cause in the issue (LIST_REFS_SNAPSHOT_CACHE_TTL bypass only on refresh: true). Not verified: end-to-end behavior on a patched desktop build, and server-side coalescing (no new test). The PR description says first loads keep the snapshot. The code does not match that claim in all cases: a newly mounted list whose cwd stored value lags the current revision also sends refresh: true, as the test's /other-repo case shows. The issue does not require snapshot behavior on first load, so this does not fail the requirement.

Full details: Out of Scope Changes check

Explanation

The whole-PR diff (merge base 54c5f25 to head f619a97) changes two files: packages/client-runtime/src/state/vcs.ts (+14/-2) and packages/client-runtime/src/state/vcs.test.ts (+93/-0). The vcs.ts change adds a keyed revision atom and a refresh flag in the ref refresh path. The test covers that path. Both tie to the #27437 fix. No contract, server, or unrelated change appears. Notes for the reviewer, not scope failures: (1) the bypass also applies to first loads whose stored revision lags, so more reads scan the repository than the PR description states; the description should match the code. (2) The test's query-filtered case (query: "release") sends no refresh only because earlier mounts already advanced the stored /other-repo value. It does not show that filtered lists skip refresh in general. Both points affect accuracy and coverage, not scope.

Refresh the first request after the relevant invalidation without using a permanent positive-revision check.

The stale-request finding remains valid. A new list key starts with builtRevision === undefined, so its first request can omit refresh: true after the picker invalidates refs.

Do not fix this with state.revision > 0. The environment revision is kept alive and only increases. That condition would make the first request for every later-created or rebuilt key bypass the snapshot for the lifetime of the environment. It would not bypass every request from one key, but it could cause repeated unnecessary ref scans as query keys change. This conflicts with the stated first-load snapshot behavior.

Use a one-shot freshness marker scoped to the relevant invalidation and list key, and add a test for a key first built after invalidation. The available evidence does not establish a safe localized implementation for that marker, so no code diff is proposed.

* fix(web): play completion sounds without delay (pingdotgg#29146)

Completion alerts waited two seconds after the client received a completed thread state. Audio was also fetched and decoded only when an alert needed to play, adding a first-play delay.

Notify immediately when the thread shell reports completion, and preload both sounds when a user gesture unlocks audio. Keep completion deduplication and suppression for existing, archived, and stopped runs.

This intentionally removes the continuation grace for completion alerts. A completed run can now notify before an automatic continuation starts. The sidebar's two-second placement grace and server settlement behavior remain in place.

Validation: `vp run check:changed` passes after merging current main, including 40 affected tests, formatting, lint, unused-code checks, affected typechecks, and React compiler checks. Tests cover immediate completion, duplicate suppression across reconnects, preloaded audio reuse, and retrying failed loads on alerts without retrying on every gesture. Audible timing has not been verified in a live client.

* fix(desktop): prepare macOS x64 bytecode under Rosetta (pingdotgg#29484)

* fix(server): keep PR watches active after host failures (pingdotgg#29450)

## Problem

PR watches stopped after eight failed host reads, so a prolonged network outage prevented later CI and review updates from reaching the thread.

## Change

Keep watches active after provider failures reported as `failed`. Read detail and activity concurrently without allowing an activity failure to cancel or hide a permanent detail failure. Repeated known permanent failures still stop the watch and notify the agent; rate limits still pause reads. Non-rate-limited GitHub HTTP 403 responses and GraphQL `FORBIDDEN` responses now use a distinct `forbidden` reason so access refusals are counted instead of retried indefinitely. GraphQL error types survive the client mapping, after the existing requested-reviewer fallback.

The provider's `failed` category also includes unclassified host and decode errors. Those continue retrying at the existing two-minute cadence until the watch ends or is stopped. A fixed outage deadline would recreate the recovery failure for longer outages.

## Scope and approval

This is a focused fix for an obvious bug in existing PR watch recovery, covered by the small bug-fix exception in CONTRIBUTING.md. The changes cover watcher recovery, a GitHub failure classification needed to preserve permanent-error handling, and their regression tests. The new server-side `forbidden` reason does not change RPC contracts or add settings.

## Verification

`vp run check:changed` passed, including 154 tests across five files. Regression coverage includes a 30-minute outage followed by one CI-success notification, mixed activity/detail failures, resetting a prior failure count, and repeated forbidden reads stopping the watch. Provider tests distinguish HTTP 403 and exclusively permanent GraphQL refusals from retryable HTTP 503 and mixed or untyped GraphQL errors. The mixed-failure and GraphQL classification cases failed before their fixes. Seven focused requested-reviewer fallback/refusal tests also pass.
