fix(server): T3 Connect keeps a log file of its tunnel connector - #24485
When the desktop app hosts T3 Connect, nothing the managed cloudflared reports reaches disk. After an outage there is no record of when it registered, warned, exited or backed off. #16331 has the full analysis:
The connector's output observer and supervisor are forked onto the connector scope and outlive the reconcileConfig span. Logger.tracerLogger attaches their messages to a span that has already ended, so server.trace.ndjson only ever shows "process started" and "stopped".
The desktop keeps backend stdout in a 1 MiB buffer and writes server-child.log only after a crash. A healthy backend with a flapping tunnel writes nothing.
Only the background service keeps a record, because its stdout is boot-service.log.
Change
CloudManagedEndpointRuntime now opens a rotating relay-client.ndjson in the server's logs folder (1 MiB, two rotated copies) and adds a JSON-lines logger to applyConfig. Fibers inherit their loggers, so the output observer, supervisor and watchers it forks write there too. Each line is a synchronous append, so an idle server runs no timer for it. Every message the runtime already logs lands in the file: starts, registrations, warnings, rejections, exits, crash-loop backoff, the HTTP/2 fallback and stops. Lines go through the existing token redaction in observeConnectorOutput, so output carries <redacted> where the token was. Debug lines stay out unless T3CODE_LOG_LEVEL=Debug.
The triage comment listed three directions. This takes the first one, a small rotating file of the lines the server already handles. Passing --logfile to cloudflared would skip the redaction. Persisting all backend stdout is heavier than this needs. If the file cannot be opened, the runtime logs one warning and runs as before.
t3 triage lists the file in its context paths, and the T3 Connect troubleshooting page asks for it under "Report a problem".
Scope and approval
Fixes#16331. The triage comment, posted by Grok on behalf of @juliusmarminge, confirms the gap on main and lists "a small rotating file under the logs dir for the connector lines the server already handles" as a fix option. The issue's third point, Unregistered tunnel connection staying at debug, is #21650's change and is not part of this PR.
Verification
New test in ManagedEndpointRuntime.test.ts. It builds the real runtime layer against a temp home, starts a connector whose output has a warning line that contains the connector token, waits for registration and closes the runtime. It then reads relay-client.ndjson: four entries in order (process started, transport warning, registered, stopped), <redacted> in place of the token, and the token nowhere in the file.
With the production change reverted to d53873b6a, the test fails with NotFound on the file. With the change it passes, and so do the other 16 tests in the file.
Base, production change reverted: the new test fails because relay-client.ndjson does not exist.
This branch: all 17 tests in the file pass.
Runtime run: the real runtime layer with the Node spawner and file system, pointed at a fake cloudflared script that prints cloudflared-format lines (one warning includes the token) and exits 1, run for 5 seconds. On d53873b6a the logs folder has no tunnel file. On this branch relay-client.ndjson has 20 entries covering four starts, three registrations, three warnings, three exits, three crash-loop delays and four stops. The token appears only as <redacted>. Console output was 111 lines on both runs.
Runtime run: the logs folder on base and on this branch, then the first 12 entries of relay-client.ndjson.
triagePrompt.test.ts passes with the new path field.
vp run check:changed against current main: format, lint, knip, typecheck and the 21 tests beside the changes pass.
Not checked:
A real Cloudflare tunnel through a real flap. That needs a live Connect link and connector token.
The desktop app on macOS or Windows. The file is written by the server, so it does not depend on how the backend is launched, but I only ran it on Linux.
Prior PRs
None make this change. My earlier #21650, still open, raises Unregistered tunnel connection to info. Both PRs add imports to ManagedEndpointRuntime.test.ts on neighboring lines, so whichever lands second needs a trivial import merge. Thanks to @mats16 for the investigation in #16331.
The managed cloudflared's fibers outlive the reconcileConfig span, so the
trace file never sees their messages, and a desktop backend's stdout only
reaches disk after a crash. A desktop-hosted connector therefore left no
record of registrations, warnings, exits or crash-loop backoff.
The runtime now adds a JSON-lines logger to applyConfig, which the
connector fibers inherit, writing to a rotating relay-client.ndjson in the
logs folder. Each line is a synchronous append, so an idle server runs no
timer for it. Output lines keep the existing token redaction. t3 triage
and the T3 Connect troubleshooting page point at the file.

Walkthrough
The managed connector writes output to a rotating NDJSON log with token redaction. Triage context includes the log path and rotated copies. Troubleshooting guidance asks users to provide the log when a tunnel drops.
The runtime writes entries to a rotating relay-client.ndjson file, capped at 1 MiB per file with two files retained. Tests check expected entries, token redaction, and behavior when rotation is blocked.

Explanation
[#16331] CloudManagedEndpointRuntime adds relay-client.ndjson under the server logs directory. The sink limits each file to 1 MiB and retains two rotated copies. applyConfig supplies the logger to connector fibers, so existing start, registration, warning, exit, stop, and backoff messages reach the file. Existing connector token redaction remains active. Sink creation and write failures do not stop the runtime. Tests cover event order, redaction, bounded entries, rotation failure, and omission of oversized entries. The separate debug-level requirement for Unregistered tunnel connection belongs to #21650 and is not required here.

thanks @only21mil. the inherited logger preserves the existing redacted diagnostics without changing tunnel behavior. i kept your implementation and commits, merged current main, and moved the triage path into triageSession.ts after main's refactor so cli and in-app triage both include it. i trimmed configuration constants and comments. the review follow-up enables strict sink errors so failed rotation cannot grow the log; the logger catch keeps connector fibers running. the resulting diff is 6 files, +118/-1.

the existing regression test fails against current main with NotFound for relay-client.ndjson, then passes with the fix. its added blocked-rotation scenario also failed before the strict-error fix and passes after.
blacksmith: vp run check:changed a773dc38ac75177b6cd133d27df00ca0a83f9480 passes format, lint, knip, graphql, affected typechecks, and 23 tests across 4 files. the 22 focused runtime/triage tests also pass; the runtime file's 17 tests pass again after the follow-up.
real node subprocess runtime: main restarts the synthetic connector twice with no log file. this branch records starts, warnings, registration, exits, backoff, and stops; <redacted> appears and the connector token is absent. blocking the log directory emits one warning and still allows both restarts.
unverified: a live cloudflare tunnel flap and native macos/windows desktop launches. this is server-only, with no ui change. both independent reviewers approve this head. the automatic review's remaining minor warning request is recorded below.
known minor limit: initialization failures warn once; later append failures are caught silently. a first-write-failure warning is deferred within the requested review budget.
ci: all 28 checks are green on the final head, with no merge conflicts. the automatic follow-up considers the change mergeable with known limits.
known minor limit: maxBytes is the shared sink's rotation threshold. a single serialized entry larger than 1 mib is kept intact and can exceed that threshold. deferred within the requested review budget.
normal rotation also passed through the real subprocess path: only relay-client.ndjson, .1, and .2 remained; the third backup was pruned, the full 1 mib file moved to .1, and new entries retained token redaction.

Enforce the size limit for oversized entries.
A connector line larger than 1 MiB reaches the inherited logger without truncation. RotatingFileSink.write rotates the existing file, then appends the complete serialized entry. The active log file can therefore exceed maxBytes. Bound oversized entries before writing while preserving valid NDJSON.

installed and ran github/main (32ecd71726) in a separate worktree, then stopped its captured process group before installing and running the exact pr head. one dev server ran at a time, with isolated state and no seeded/demo data.
used repo playwright with /usr/bin/google-chrome. added a project pointing at the real git checkout through the app, created a thread, selected codex gpt-6.1-sol, and completed a real provider turn on both revisions. on the pr, a follow-up turn also completed and rendered its reply.
ran the supported t3 triage command against each isolated home. main generated context without a tunnel log path. the pr generated the relay-client.ndjson path with .1 and .2 copies. a real codex turn read that file and returned the new line in the client. the non-tty cli wrote the context, then declined to launch its interactive tui.
blacksmith-check ran vp run check:changed a773dc38ac75177b6cd133d27df00ca0a83f9480: format, lint, knip, graphql, affected typechecks and all 23 tests across 4 files passed, including the 17 managed endpoint runtime tests. the initial worker check needed its shallow git history fetched before it could resolve the base. existing ci reports 28 successful checks.
the original bug on main and its live-tunnel fix on this head. this vm has no t3 connect account authorization or provisioned environment. the supported connect link --headless flow installed real cloudflared 2026.10.4 and reached oauth device approval; i cancelled there because no signed-in account was available. connect status reports authorization missing, environment link not provisioned, and relay not provisioned. no connector ran, and no relay log was written. that absence is not evidence of a failure in this pr.
real registrations, transport warnings, token redaction, reconnect/backoff, disabling/re-enabling a linked tunnel, and log rotation through a live managed cloudflare tunnel. the passing existing tests do not replace that check. no synthetic connector was used in this pass.
native macos/windows desktop launch, mobile clients, and remote tunnel access. the in-app triage entry point also reports that this environment cannot start projectless threads on both revisions; cli-generated context was checked instead.
no source changes, commits, pushes, labels, or pr lifecycle changes. this pass does not establish that the tunnel logging fix works in production.
merged current main into this branch and preserved both sides of the test import conflict. 3cdbfda861 addresses the two logging findings: the first write failure warns through the pre-existing loggers, and oversized serialized entries become a compact ndjson omission record with timestamp, level, and original byte count. connector fibers keep running. no shared sink or tunnel behavior changes.
the existing regression reproduced an oversized unicode entry exceeding 1 mib before the fix. it now checks valid ndjson and the file size limit, plus exactly one warning when rotation is blocked. blacksmith vp run check:changed 6d46336476941257d774be7c7733e9caf201fec2 passes formatting, lint, knip, graphql, affected typechecks, and 25 tests across four existing files. all 19 managed endpoint runtime tests also passed separately. the added fix touches two files, +62/-3; the pr remains six files.
unverified: a provisioned live cloudflare tunnel and native desktop launches. the previous verification comment records the unavailable account/provisioning prerequisite. no ui changed in this fixup. fresh ci and independent reviews are pending.
