What does this PR do?

Avoid a reproducible Ascend 910B2/CANN 9 TopKV2 AICore failure in the batched, packed Qwen4-Exp QSA indexer. Sparse rows containing many masked -inf scores can raise error 507015 (VEC supports illegal configurations), including full query chunks.

On NPU only, mask invisible block scores with -1.0 instead of -inf. QSA computes ReLU(scores).sum(...) / sqrt(head_dim), so finite visible scores are nonnegative, including exact zeros. The finite sentinel remains strictly below every valid score. The existing visible.gather filter discards masked selections when a row has fewer than k visible blocks or is fully masked. CPU/CUDA behavior is unchanged.

Current-main rebase after #1142

Rebased as a standalone one-commit change onto public main after the breaking OpSlot -> VeomniOp registry migration (#1142). The device-specific substitution targets the model-owned Qwen4ExpTextQSAIndexer.forward selection in patchgen; the registered qsa_attention kernel rows and their (op, variant, impl, device) identities are unchanged. No veomni/ops/kernels/qwen4_exp/npu_qsa.py module exists on the current base.

Scope is four files: the NPU patch config, its generated NPU source/diff, and the selector regression.

Validation

  • Rebased onto main@cbae2416782eccf3f1bf9be9bfb49ff9db1aec14.
  • pytest -q tests/models/test_qwen4_exp_qsa_topk.py: 7 passed, 6 native NPU cases skipped.
  • Full repository patchgen --check: all generated files up to date, including qwen4_exp_gpu and qwen4_exp_npu.
  • Targeted Ruff check/format and git diff --check: pass.
  • Earlier isolated Ascend 910B2/CANN9 validation reproduced the -inf baseline device failure and completed with finite -1; native accelerator CI remains the required fresh gate.

No training JobRun was modified.

Priority: ⬆️ High

Change: Feature

Merge Risk: 🔵 Low · up to b0563

Heavily packed training steps may incur avoidable layout-construction overhead. This is a bounded performance concern that can be addressed as follow-up.

Security architecture risk: 🔵 Low · up to b0563

The new execution mode is explicitly enabled and retains sample-boundary and selection checks. No introduced security violation was established, but production-scale accelerator execution and failure recovery remain only partially validated.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The demonstrated exposure is the configured distributed training job and packed samples processed by its participating ranks. Selection and collective mistakes could affect sample isolation or job availability; the inspected paths do not establish an independently reachable cross-tenant or privileged-service attack path.

Trust Boundaries and Controls

  • observed — The finite NPU sentinel is not the sole isolation control: same-segment and causal visibility are checked before ranking, masked picks are filtered afterward, and attention validates global index bounds. The fused path maps -1 padding into a discarded sentinel column and zeros fully masked output rows.
  • observed — The routed test entrypoints are local test programs, not network handlers. The native replay loads a caller-selected local baseline checkout after file-hash assertions; the metadata unit test compiles specifically selected functions from a fixed repository path. These operations require control of the invoking test environment.

Resilience and Maintainability Implications

  • inferred — Collective execution assumes matching metadata and participation across ranks. The examined path does not establish recovery after partial collective failure or persistent external-cache disposal. Normal per-forward cache ownership is counterevidence to stale cross-forward reuse; the unresolved recovery contract is a coverage limitation, not a demonstrated security regression.

Heads-up on ordering: #1142 ([BREAKING][ops, model] refactor: replace OpSlot with VeomniOp) is planned to land before this PR, so please rebase onto main after it merges and build the kernel changes here on the new op registry.

What changes in #1142:

  • OpSlot / OpsConfigSlot / KERNEL_REGISTRY / KernelSpec (veomni.ops.dispatch, veomni.ops.kernel_registry) are removed.
  • Every kernel is a row registered with register_op(op, variant, impl, ..., requirement=..., requires=(...)), keyed by (op, variant, impl, device). The device is chosen with GpuKernelRequirement / NpuKernelRequirement / MluKernelRequirement.
  • Modeling code holds a handle: VeomniOp(op, variant, resolve_op_impl("<field>_implementation")). It does not read config fields or bind slots.
  • Kernels live under veomni/ops/kernels/<op>/<variant>/<impl>.py, with the rows in veomni/ops/kernels/<op>/__init__.py. Many files moved.

How to register and call an op: veomni/ops/README.md → Registering an op and Calling an op from modeling; config fields and available impls: docs/design/op_selection.md.

For this PR specifically:

  • veomni/ops/kernels/qwen4_exp/npu_qsa.py should become registered rows of a QSA op (NPU row with NpuKernelRequirement(), plus an eager reference row) instead of a module the patch_gen imports directly.
  • The qwen4_exp patch_gen configs now call ops through VeomniOp, so select the QSA impl the same way, and re-run make patchgen after rebasing.

114-126: 🚀 Performance & Scalability | 🔵 Trivial | ⚡ Quick win

Remove the O(blocks × SP size) host-side Python loops from compact_qsa_select.

compact_qsa_select runs in every QSA layer. It runs again during gradient-checkpoint recompute. The function builds blocks as a Python list over the complete global sequence. counts iterates that list once per owner rank. gathered_blocks at Line 156 does the same. Consider 128K tokens with compress_ratio=4 and U8/CP2 (sp_size=16). That is about 512K Python iterations per call, plus the cu_seq_lens_q.tolist() host sync. _segment_ids_and_starts also launches two small kernels per packed segment. This host time scales with the long-context hybrid-CP sequence lengths that this PR targets.

The segment bounds determine every block. Compute the block starts once with torch.arange per segment, or with one vectorized construction from cu_seq_lens_q. Then derive counts with torch.bincount(block_starts // local_seq_len, minlength=world_size). Blocks are already ordered by start token, so a stable sort by owner (or no reorder) produces gathered_blocks order. Python iteration over owners is not needed for that.

♻️ Sketch
-    owned_blocks = [block for block in blocks if block[2] // local_seq_len == rank]
- counts = torch.tensor(
-        [sum(block_start // local_seq_len == owner for _, _, block_start in blocks) for owner in range(world_size)],
- dtype=torch.long,
- device=hidden_states.device,
- )
+ owners = [start // local_seq_len for _, _, start in blocks]
+ owned_blocks = [block for block, owner in zip(blocks, owners) if owner == rank]
+ counts = torch.bincount(
+ torch.tensor(owners, dtype=torch.long), minlength=world_size
+ ).to(hidden_states.device)

Blocks already sort by start, so they also sort by owner. gathered_blocks can therefore be blocks unchanged.

@FoolPlayer @Coach257 — update on the Qwen4-Exp / Ascend repair series.

The seven distinct correctness/test findings from the recent FoolPlayer review have been addressed in the published PR heads:

Finding Published repair
Sigmoid gate incorrectly dispatched as SiLU #1223 (0df9418536), inherited by #1229 and #1275
Valid short non-SP, tail-only QSA rejected #1229 (4449a5e0fb), inherited by #1275
Explicit attention mask discarded #1229 (4449a5e0fb), inherited by #1275; preserve supported non-CP masking and reject unsupported explicit CP masks before collectives
Existing gated-RMSNorm fixtures used incompatible gate shapes #1223 (0df9418536); matching fixtures and separate rejection coverage
Chunk loss failed under inference mode #1004 (29f26c1368); forward-only evaluation path and parity coverage
MTP observer double-counted primary sample/token statistics #1006 (b623b7be82); primary-label accounting and repeated-observation coverage
Existing LoRA meter mock rejected the process-group argument #982 (8c3aa1d002); existing helper regression included

The QSA fully-masked-row exact-zero backward correction in #1231 (bcd8820d3f) is also inherited by the current #1229/#1275 chain. Numerical/gradient and portable regression evidence is recorded in the corresponding PR descriptions. Please re-review the addressed findings; I have left the review threads open for confirmation.

Downstream integration progress: an integration composition containing these heads has completed eight real optimizer steps on 32 Ascend 910B2 devices with U8CP2, 128K context, GBS64, chunk512, gradient checkpointing, CANN QSA/INT8 scatter, and mixed Muon+AdamW with FP32 master/state storage and optimizer CPU offload. All 48 decoder layers are trainable; vision, indexers and CPU PLE vocabulary tables are frozen. Completed-step loss and gradient norms are finite. The downstream runtime/configuration, streaming post-init and conversation-schema integration have been adapted.

This remains Candidate evidence. The integration composition includes an additional global-grid vision dummy-forward correction that has not yet been propagated into these PR heads. Full-model checkpoint save/fresh-process resume/next-update acceptance and same-batch full-model loss/gradient/update equivalence are still pending. The run therefore establishes scoped integration progress, not complete standalone qualification of every PR or controlled performance parity with an older run.

Remaining review work is explicit:

Follow-up: the two publication/documentation items above are now addressed. #1229 a7ef3e23e publishes the global-grid vision-dummy correction, and #1275 9287166bb inherits it with a normal merge. #1006 74f35aa85 corrects the backend-default/projection-reuse documentation. The vision regression covers 10 real CPU forward/backward cases; 19 additional CPU/Gloo checks, all-model patchgen drift, Ruff and independent review passed. The two #1229 metadata/synchronization performance suggestions remain separate planned work. This does not close the full-training numerical-equivalence or fresh-process checkpoint-resume gates.

Build the segment maps on the host.

build_packed_qsa_layout passes the accelerator device to _segment_ids_and_starts. That helper performs two accelerator slice assignments for every packed segment. The (1,) * 1024 native-probe case therefore creates about 2,048 small device writes when the layout cache misses. The cache is per forward, so this work can recur on each training step.

Build the maps on the CPU and transfer only the local slices. This preserves the map values and avoids allocating the full global maps on the accelerator.

Ready to merge — head d754968d4ad9

All 15 repository checks are green, including GPU unit/e2e and both Ascend self-host jobs. Coach257 approved this exact head. No active review threads remain.

@Luosuu @FoolPlayer — this PR is merge-ready; please merge when convenient. The NPU-only finite TopK sentinel is covered by the native Ascend CI run above.

Rebased onto current main after #1142 and replaced the stale stacked-dependency body with the standalone four-file scope. New head: 5a8a95c7450e1927464ae0ea55f590756b74b562.\n\nThe finite sentinel is applied to the model-owned Qwen4ExpTextQSAIndexer.forward selection in patchgen; the registered qsa_attention rows and their (op, variant, impl, device) identities are untouched, and no veomni/ops/kernels/qwen4_exp/npu_qsa.py exists on this base. Exact-head checks: selector regression 7 passed, 6 skipped; full patchgen --check clean; Ruff and whitespace clean. @Coach257 fresh CI/merge approval is appreciated once the workflow gate is available.
