What does this PR do?

Derive optional packed-token diagnostics inside EnvironMeter from existing global sequence metadata and SP-local labels. Keep the collator, trainer, model inputs, existing consume_tokens, and multi-source dataloader accounting unchanged. If the metadata is ambiguous or missing on any participating rank, the new counters are omitted.

loss_tokens is a generic shifted-label count, not an objective-specific loss denominator. Unshifted objectives such as classification are not guaranteed to agree across SP configurations; DPO, classification, and MTP exact target counts are not claimed. The new source count can differ from the unchanged legacy counters. Throughput timing excludes meter.add work.

Validation

Exact head: 1ffb13e68c64b23def8a63a4229262128a758e08.

  • 19 CPU/Gloo tests passed, including real MainCollator packing, unequal DP data, DP2×Ulysses2, DP2×CP2, SP4, tail-padding and one-token boundaries, plus a missing-label rank suppressing output on all ranks.
  • make quality, whitespace check, and an independent code review pass. A dry merge with main 089e3605ddd4d9968b3488ab0aae0f842a4321d3 is clean; its net diff is three files, +364 lines.
  • The Qwen3.5 four-card Ascend E2E selector passed on both main 089e3605ddd4d9968b3488ab0aae0f842a4321d3 and PR merge d6bd44e782700a9504a81eb4b00aa0e1eba09492 on the same 910B2C devices, 1 passed, 0 skipped each, with unchanged tolerances. Controlled native comparison. This does not determine the cause of the earlier AI Core timeout or replace the failed GitHub Ascend E2E workflow. Full training and performance impact remain unverified.

Summary by CodeRabbit

  • New Features

    • Token-meter reports now include physical window, aligned compute, source-input, and shifted-label token counts, along with fill, density, and throughput metrics when batch metadata is complete and unambiguous.
    • Accounting metrics are omitted when batch shapes, sequence boundaries, padding, or rank metadata make counts unreliable.
  • Documentation

    • Usage guidance explains token-count definitions, how these metrics relate to existing accounting, and which collection overhead is excluded from throughput timing.

Automated review — PR #982

Baseline: main@4de73de9bd37 · ahead by 1, behind by 5 (diverged). Worth rebasing before merge.

1. Does it solve a real problem?

Yes, and the framing is right. When a sequence-parallel backend overwrites cu_seq_lens_q with rank-local boundaries, every metric derived from _compute_seqlens shrinks by the SP factor, and capturing the counters in the collator before slicing is the correct place to fix that. The new TokenAccounting dataclass, the loss <= source <= aligned <= physical invariant, and gating the metrics on full DP-rank hook coverage are all sensible. My concern is not the accounting itself but a side effect: the rewrite of _compute_seqlens changes the input to the FLOPs/MFU estimator in a way the PR description explicitly says it does not (details inline).

2. Are comments / docs / tests complete?

Strong here — new module docstring, docs/usage/trainer.md updated, and seven focused tests including an SP-invariance test that compares sp_size=1 against sp_size=2 end-to-end through the collator. Gaps: the docs list only a subset of the emitted keys (loss_density, loss_fill, capacity_tokens_per_second(M) and the collator_hook_ranks / expected_dp_ranks health gauges are missing), and no test covers the CP branch of _compute_seqlens where seqlens is scaled by sp_size — which is exactly the branch I think is incorrect. assert IGNORE_INDEX == -100 in test_loss_count_excludes_padding_and_pack_boundaries asserts a library constant rather than PR behaviour and can be dropped.

3. Is it clean, and does it conflict with main?

No textual conflict with main, and the all_reduce contract is used correctly (the 7-element tensor unpacks to a list, the 0-dim max_document_length returns a scalar — see veomni/utils/dist_utils.py:63). Three cleanliness notes: the _TOKEN_ACCOUNTING_PARTIAL handoff between PackingCollator and SequenceParallelCollator is an implicit contract enforced by a bare pop with no default; EnvironMeter.step() now issues two additional collectives per step on dp_group when it already performs a dp_group sum a few lines above, which pushes against the direction of sibling PR #942 (coalescing train metric reductions); and there is now a second, independent notion of "loss tokens" alongside count_loss_token in veomni/utils/loss_utils.py:24, which is already called at veomni/trainer/base.py:803 and feeds the actual loss denominator. Those two numbers are computed at different points in the pipeline and will disagree; since the new one is meant to be the trustworthy business counter, the relationship between them deserves a sentence in the module docstring.

Verdict: needs changes

Key issues:

  1. (main issue) The CP fallback seqlens = seqlens * int(parallel_state.sp_size) scales every per-document length, which multiplies the quadratic attention term in count_flops.py by sp_size**2 while the linear term scales by sp_size — so it does change the FLOPs/MFU estimator, and the reconstruction is not valid per document anyway. Detail inline.
  2. totals.validate_training_step() raises ValueError from inside the metric-logging path, so an observability inconsistency can abort training. A warning plus the existing collator_accounting_hook gauge would be safer.
  3. Minor: fragile _TOKEN_ACCOUNTING_PARTIAL handoff, two extra per-step collectives that could fold into the existing dp_group reduction, docs missing several emitted metric keys.

@cursor Supplemental status against the current head 10ed685:

The CP fallback no longer multiplies rank-local document fragments by sp_size; global linear_attn_cu_seq_lens_q is preferred when available, and a CP-only fallback regression test was added. Token-accounting validation failures now warn and suppress derived metrics instead of aborting training. The private handoff pop also has a safe default.

The remaining non-stale concern is the extra per-step DP reductions in EnvironMeter.step(). I agree this is a P2 performance cleanup (coalesce the accounting sum with the existing reduction), not a correctness blocker. The docs also still omit some emitted accounting keys. Please focus the re-review on these residual performance/documentation points.

@YLlllllllllll

Copy link
Copy Markdown
Contributor Author

Current head 10ed685 is mergeable against main. The remaining P2 items are not blockers:

  • EnvironMeter still does a second dp_group all-reduce for the six accounting counters plus hook-rank, after the existing FLOPs/token reduction. Fusing them would save a collective but is a behavior-preserving cleanup.
  • Token-accounting semantics are covered by tests; a short docs/ note can wait if you want this in first.

@cursor if you want the fused reduction before merge, say so and I will do that as a follow-up commit. Otherwise this is ready for maintainer review.

Walkthrough

EnvironMeter now records token-accounting statistics for standard batches when their counts can be validated. It aggregates complete statistics across sequence-parallel and data-parallel ranks, reports totals, ratios, and rates, and resets the statistics after each step. Tests and documentation cover the metrics and their limits.

Changes: Token Accounting Diagnostics

Layer / File(s) Summary
Record and validate token counts
veomni/utils/helper.py, tests/data/test_token_meter.py
EnvironMeter records physical-window, aligned-compute, source-input, and shifted-label counts for batches with validated metadata. Tests cover packed sequences, shifted labels, and inputs with ambiguous or incomplete metadata.
Aggregate and report token metrics
veomni/utils/helper.py, tests/data/test_token_meter.py, docs/usage/trainer.md
EnvironMeter aggregates counts across sequence-parallel and data-parallel ranks. It emits metrics only when all required ranks have complete metadata, then resets the statistics after each step. Distributed tests and documentation describe the metrics and their interpretation.

Security review details

Security Blast Radius

  • inferred — The demonstrated effect is bounded to training-batch metadata, accounting state, and metrics aggregated among the job's existing DP participants. The inspected flow does not demonstrate new cross-tenant authority or a privileged sink. External consumers bypassing the standard callback lifecycle remain outside verified coverage.

Trust Boundaries and Controls

  • observed — PackingCollator assigns partial accounting from collated tensor statistics rather than accepting a supplied partial record. Finalization attaches a record only after construction validation. The standard reporting consumer strips the finalized record before model invocation, keeping dataset-derived accounting separate from model inputs.

Resilience and Maintainability Implications

  • observed — Incomplete hook coverage suppresses derived accounting metrics after all ranks perform the reductions. Invalid aggregate ordering or empty business counters also suppress metrics without raising from the aggregate validation gate. This containment does not cover structurally malformed reserved mappings, which can raise during extraction; the inspected repository-owned producer constructs validated records.

Add a step-level assertion for the DP accounting gate.

The accounting tests stop at EnvironMeter.add(). They do not exercise EnvironMeter.step() or its DP reductions. Add a focused test that simulates one missing DP hook and asserts that derived accounting metrics remain suppressed. Also cover the full-hook case.

@coderabbitai review

CI coverage audit fixed in f14392676a6c077e3453e294d76ad492af9f594a: both accelerator manifests now select test_environ_meter_passes_supported_lora_config explicitly. Its launch plan is CPU/one process/zero cards; the unrelated legacy eight-process smoke test is not selected.

Validation: make quality; exact CPU regression passed; the CI worker batch passed (1 passed, 1 deselected). CUDA/NPU collection inventories each contain exactly the intended CPU case. No accelerator execution is claimed. The shared runner dispatcher could not bind a socket inside the local sandbox, so the generated worker batch was executed directly. Please review this final wiring change.

@coderabbitai review

@Coach257 @FoolPlayer #982 now normally merges upstream main 029929bfb3b2 in 37d36556dee4. Both the packed-token path and upstream Gemma image-token handling are preserved, with an integration regression covering fallback and grid precedence.

The review also found two pre-existing accounting/API issues: DPO now counts only targets within each chosen/rejected segment, while SFT keeps its existing global-shift semantics and training labels are unchanged; accounting metadata is opt-in for standalone collators and is stripped at the trainer input boundary, so late RL packing and direct model callers do not receive it as model kwargs. Standard text/DPO/VLM trainer collators enable accounting. RL derived counters remain unavailable, and this is documented.

Validation: 66 focused CPU tests passed, including DPO SP/non-SP, labels, RL, direct-collator and VLM cases; make quality and diff checks passed. Independent per-PR review: safe, with 43 focused tests and randomized DPO-mask comparisons. Native multi-rank/HCCL accuracy and current-head NPU CI still need actual execution; no hardware pass is claimed.

Please simplify this PR so that only EnvironMeter in veomni/utils/helper.py is modified (plus its unit tests), and revert all changes to veomni/data/data_collator.py, veomni/trainer/*, and remove veomni/utils/token_accounting.py:

  1. Why collator and trainer changes are unnecessary on main:

    • On main, SequenceParallelCollator already computes cu_seq_lens_q and tail_padding_length before slicing position_ids (Constraint #13), and _compute_seqlens() in veomni/utils/helper.py already strips tail_padding_length via valid_seqlens_from_cu_seqlens. Therefore, sum(self.batch_seqlens) and len(self.batch_seqlens) in EnvironMeter are already the exact global, topology-invariant source_input_tokens and num_documents per DP rank.
    • Threading private _token_accounting_partial / _token_accounting sidecar dicts through PackingCollator -> SequenceParallelCollator -> MainCollator -> BaseTrainer.preforward is unnecessary pipeline coupling.
  2. How to compute source_fill and loss_tokens directly inside EnvironMeter (veomni/utils/helper.py):

    • physical_window_tokens: In EnvironMeter.add(sample), sample["input_ids"] (or position_ids) is already SP-sliced when sp_enabled=True. So each rank's local shard has sample["input_ids"].numel() tokens, and the pre-shard physical window size on that DP rank is simply sample["input_ids"].numel() * (self.parallel_state.sp_size if self.parallel_state.sp_enabled else 1).
    • loss_tokens: In EnvironMeter.add(sample) (which runs on CPU in on_step_begin), when sp_enabled=True, SequenceParallelCollator has already shifted and SP-sliced sample["labels"] across sp_group, so each rank holds a disjoint shard of labels; when sp_enabled=False, causal LM labels are unshifted so the supervised targets are sample["labels"][..., 1:] (or sample["labels"] for seq_classification). Counting (labels != IGNORE_INDEX).sum().item() on CPU in add() and reducing across dp_sp_group (or reducing local_loss_tokens over sp_group / dp_sp_group) gives the exact global loss_tokens.
    • Single collective in EnvironMeter.step(): Instead of issuing 2 extra all_reduce collectives per step, fold physical_window_tokens and loss_tokens into the existing all_reduce in EnvironMeter.step() (e.g., reduce (flops_achieved, sum(self.batch_seqlens), len(self.batch_seqlens), self.physical_tokens, self.loss_tokens / sp_size_or_dp_sp) in one call) and emit source_fill = batch_tokens / physical_tokens and loss_tokens directly.

Please revert all changes to veomni/data/data_collator.py (and veomni/trainer/base.py, veomni/trainer/text_dpo_trainer.py, veomni/trainer/vlm_trainer.py). SequenceParallelCollator already populates global cu_seq_lens_q and tail_padding_length before slicing position_ids, so EnvironMeter does not need a collator sidecar dict.

I found two more cases while validating the helper-only simplification against the current main:

  • valid_seqlens_from_cu_seqlens treats absent tail_padding_length as an ambiguous legacy tail and strips trailing length-1 segments. The standard collator omits that field when the known tail length is zero, so packed lengths [3,1,1] can be reported as [3] if the producer's no-padding contract is not retained. This also affects the existing meter/source accounting, not just the new display metrics. For arbitrary collators an absent field is genuinely ambiguous, so blindly treating it as zero is unsafe.
  • Sequence classification can have input-shaped labels with only the final position supervised; a shape-based choice of the causal shift reports zero for a one-token example. The objective cannot always be inferred from the tensor shape.

I agree that the collator sidecar and extra reductions should be removed where the existing metadata proves the layout. For ambiguous inputs, would you prefer an explicit producer/objective signal, or suppressing the new metrics until the metadata is provable? I am keeping this change off the PR until these cases are safe and tested.

@Coach257 Thanks. I agree the standalone module should be reduced if the meter-only contract can represent the supported objectives. I replied with two current-main counterexamples and a proposed metric scope in #982 (comment): the DPO per-segment shift and a one-token classification target do not always equal a generic shifted-label count. These affect the reported metric, not the training objective or gradients. Could you confirm whether to name/document it as a generic shifted-label count, or suppress it for objectives whose contract cannot be proven? I will then fold the accounting into EnvironMeter with the agreed semantics.

Please compute physical_window_tokens and loss_tokens directly inside EnvironMeter.add() / EnvironMeter.step() without adding two extra all_reduce calls per step:

  1. In EnvironMeter.add(sample): accumulate self.physical_tokens += sample["input_ids"].numel() and self.loss_tokens += int((labels != IGNORE_INDEX).sum().item()) (using sample["labels"] when self.parallel_state.sp_enabled since SequenceParallelCollator already shifts and slices labels, or sample["labels"][..., 1:] when not self.parallel_state.sp_enabled).
  2. In EnvironMeter.step(): since physical_tokens and loss_tokens are sharded across sp_group when sp_enabled=True while flops_achieved, batch_tokens (sum(self.batch_seqlens)), and real_global_batch_size (len(self.batch_seqlens)) are replicated across sp_group, you can either reduce all 5 values in a single all_reduce(..., op="sum", group=self.parallel_state.dp_sp_group) (dividing the first 3 by sp_size), or keep one collective without extra device syncs, and then compute source_fill = batch_tokens / physical_tokens.

Thanks for the simplification direction. I can remove the collator sidecar and combine the SP/DP counters into the existing reduction. One objective boundary needs a small explicit contract to keep loss_tokens exact for DPO:

For one packed feature with labels=[1,2,3,4,5] and position_ids=[0,1,2,0,1], the ordinary causal shift counts 4 targets, while TextDPOTrainer._build_dpo_labels_list masks the tail of each chosen/rejected segment and counts 3. The current regression test_supervised_token_accounting_respects_objective reproduces both values with SP=1 and SP=2 (6/6 passed). The same sample arrives at EnvironMeter.add in either objective, and EnvironMeterCallback currently does not forward DPO's existing source_repeat=2 indication to the meter.

Would you accept a small callback-to-meter objective flag, while keeping collator/model inputs unchanged and using a single dp_sp reduction? Otherwise I can report this as shifted-label count rather than claim it is exact DPO loss-token count. I will keep the existing exact DPO boundary coverage while working through this.

  1. Do not add any DPO / seq_classification flags to EnvironMeter or EnvironMeterCallback. Under VeOmni's data contract, PackingCollator (and chat templates) already sets labels[0] = IGNORE_INDEX at the start of every packed segment, so standard causal shift (labels[..., 1:] when not sp_enabled, or labels as-is when sp_enabled) already produces the exact same count for both SFT and DPO on valid packed batches.
  2. In _compute_seqlens, simply pass tail_padding_length=int(micro_batch.get("tail_padding_length", 0)) when "packed_sequence_slices" is present in micro_batch (which add_flash_attention_kwargs_from_position_ids always sets).
  3. Please go ahead and push the EnvironMeter-only implementation in veomni/utils/helper.py.$] Let's wait for user confirmation.

Thanks for clarifying. I checked the producer and actual MainCollator on upstream main b5e79b4543b3f44489780667b222dfa91d9ff208 with two CPU examples; the currently supported paths do not always establish the stated boundary contract:

  1. process_dpo_example with a plaintext empty prompt and a tokenizer that prepends BOS returns a single feature with chosen/rejected labels [101, 97, 98, 101, 122] and segment lengths [3, 2]. PackingCollator masks the start of subsequent features, but the rejected segment is inside that one feature. The standard global shift counts 4 valid labels; the DPO per-segment shift counts 3, consistent with _build_dpo_labels_list on main. The completion-only DPO contract in draft [BREAKING][trainer, data] fix: preserve DPO pair semantics #1378 is narrower, but it is not the current main contract.
  2. For an accepted one-token classification batch, MainCollator(seq_classification=True) preserves labels=[[1]]. Causal-shift counting yields 0, while the classification loss has one target.

This concerns the meaning of loss_tokens, not the model's computed loss or gradient. To keep the meter-only change and avoid touching training data, could we explicitly name/document the metric as a generic shifted-label count, or suppress exact loss_tokens for objectives whose label contract cannot be established? I will retain the current PR until that scope is settled; this check used CPU only and does not claim NPU validation.

@YLlllllllllll Yes, documenting loss_tokens as the generic shifted-label count (without adding objective-specific flags, collator sidecars, or token_accounting.py) is completely fine. Please go ahead and fold the implementation into EnvironMeter in veomni/utils/helper.py and push the commit.

@Coach257 @FoolPlayer Addressed the scope request in 1ffb13e68c64b23def8a63a4229262128a758e08: the net diff is now three files (+364 lines); all collator, trainer, and token_accounting.py changes are removed. The new counts are computed entirely in the environment meter, and the existing consumed-token/multi-source cursor path is unchanged. loss_tokens is explicitly documented as a generic label count, with no objective-specific or classification topology-equivalence claim.

The exact head passes 19 CPU/Gloo tests, including real DP2×Ulysses2, DP2×CP2, SP4 packing, single-token/tail boundaries, and missing-rank metadata; quality and independent review pass. GPU/NPU/HCCL and full-training/performance results are not claimed. Please re-review and approve the workflows when convenient.

@Coach257 @FoolPlayer The current head 1ffb13e68c64b23def8a63a4229262128a758e08 has one failed Ascend E2E run. The trace is in Qwen3.5 Triton gated-delta-rule backward autotuning and ends with Ascend 507014 AICore timeout; it is not an EnvironMeter assertion. The other Ascend workflow and both GPU workflows passed. This trace alone does not prove the metric change cannot affect timing, so please help rerun the failed workflow or compare the same case on main.

I attempted the GitHub rerun API; it returned 403 Must have admin rights to Repository. No CI result is being marked as passed.

@Coach257 @FoolPlayer Latest CI audit: the approved #982 head 1ffb13e68c64b23def8a63a4229262128a758e08 is not fully green. NPU e2e run 40866620219 failed on the four-process Qwen3.5 Ulysses=2 case, using merge source d6bd44e782700a9504a81eb4b00aa0e1eba09492 (base 089e3605ddd4d9968b3488ab0aae0f842a4321d3).

The first failure is 507014 / AI Core timeout while Triton-Ascend autotunes chunk_gated_delta_rule_bwd_kernel_dhu_blockdim64 in GDN backward. This is not a loss/gradient-alignment assertion. The log alone cannot establish a runner flake or prove independence from the meter change, so I have not weakened tolerances, skipped the case, or changed token accounting on that assumption.

A native four-card reproduction/retry of tests/e2e/test_e2e_parallel.py::test_qwen3vl_parallel_align[qwen3_5-./tests/toy_config/qwen3_5_toy/config.json-False-0.1-0.1-None] is the remaining CI gate for this observation. No 32-card full-model experiment is requested. The run finished with 21 passed / 6 skipped / 1 failed, and other work was cancelled or not started after the first failure; it is not NPU-suite acceptance.

Follow-up comparison: the exact qwen3_5 E2E case passed on recent main 089e3605d in Ascend CI, and also passed in the GPU CI for this PR. The failed Ascend PR run used a different device allocation and timed out in Triton GDN backward autotuning. This narrows the observation but does not establish whether the change, the device/runner or autotuner timing caused the failure; the requested controlled rerun is still needed.

Targeted native reproduction completed on the same four physical 910B2C NPUs, with the same container and one dependency environment:

Source Result
main 089e3605ddd4d9968b3488ab0aae0f842a4321d3 1 passed, 0 skipped
merge d6bd44e782700a9504a81eb4b00aa0e1eba09492 1 passed, 0 skipped

Command (unchanged selector; each test launches its own workers):

pytest -q 'tests/e2e/test_e2e_parallel.py::test_qwen3vl_parallel_align[qwen3_5-./tests/toy_config/qwen3_5_toy/config.json-False-0.1-0.1-None]'

Actual synced packages: torch 2.10.0+cpu, torch-npu 2.10.0, transformers 5.16.1, triton 3.2.0, triton-ascend 3.2.1; Python 3.12.13, CANN 9.1.0. Native NPU allocation and computation were checked before both runs. Separate cold Triton caches; no source patches or tolerance changes.

The previously reported AI-core timeout did not reproduce in this targeted comparison; this does not establish the root cause of the earlier timeout or claim full-suite acceptance. Full pytest logs, JUnit, package versions and source/archive identities have been retained.

@Coach257 @FoolPlayer The previously requested same-device Ascend comparison is now available in the targeted results: both main 089e3605ddd4d9968b3488ab0aae0f842a4321d3 and PR merge d6bd44e782700a9504a81eb4b00aa0e1eba09492 passed the exact Qwen3.5 E2E selector on the same four 910B2C devices, with 0 skips and unchanged tolerances. This does not establish the prior AICore timeout's cause or replace the full CI suite. Could you please rerun the failed Ascend E2E workflow and review the evidence? My rerun request previously returned 403 for lack of repository admin rights.
