Leo, 01:25Z: "and where are the nightlies!?"

What was wrong

The feed watch was red on every pass ("pushes have waited 1.9h, limit 0.5h"). Two parts of that are trigger timing, not build time:

  1. Landing to build start. Since nightly-next: the 30-minute tick is the only automatic promotion #26592 only the 30-minute tick (:07/:37) promotes, so a landing waits up to 30 minutes, plus the time until its tree is buildable, before its build starts.
  2. The backstop could not fire. The feed watch runs at :07/:37 with a 25-minute trigger, so it acts 25 to 55 minutes after the last publication. It also counts any queued nightly run as active, so a run whose decide sat 34 or 73 minutes on a label that started nothing kept it quiet the whole time (cmuxterm-hq#4946 item 2).

The last 10 NEXT nightly runs on nightly-next (job timings from the Actions jobs API):

The critical path of a clean run (40799674473): decide and inputs take 1 min, the Mac Release build 13 min (7 of them in xcodebuild), prepare 1 min, sign, notarize and staple the app 4 min, the DMG image on a Mac 5 min, sign and notarize the DMG 3 min, the two Mac verifies 7 min (6.5 of them downloading the signed app), and publish 1 min, for 34 min in all. The build-time cuts come in separate PRs. This PR covers the trigger.

What changes

  • nightly-next tick (nightly-next-tick.yml) now also runs when a feat-cmux-next cmux-next or cmux-tui artifacts push run finishes (that is when a landing becomes buildable), when a nightly-next build finishes, and on a 5-minute backstop cron. Before it promotes, scripts/ci/nightly_next_rolling.py applies the rolling rule:
    • if nothing is building nightly-next, it promotes now;
    • if a build is running, it promotes once the oldest landing that build does not carry has waited 10 minutes (vars.NIGHTLY_NEXT_ROLLING_MINUTES). A burst of landings becomes one build of the newest tip, started beside the running build. Nothing is cancelled, and publication still refuses a build no newer than the feed.
    • A run whose publish-nightly finished, or that has sat 10 minutes with nothing running and every queued job without a runner, is not "building". A queued job's age comes from the first timestamp the API gives: its created_at, its started_at, then the run's run_started_at and created_at. With none of them it counts as old, never as zero age.
    • Every read goes through the API with the job's token. nightly-next's head comes from the refs API and the oldest waiting landing from the compare API, so no git remote and no shallow history is involved. If nightly-next can't be read, the tick waits and logs a warning (the feed watch's dispatch for one commit skips the rule). A gap that can't be read counts as an old landing and promotes. Any other failed read promotes and logs a warning, because the promotion ignores a request that does not move nightly-next forward. A dispatch for one commit skips the rule.
    • This is not the per-landing promotion that nightly-next: the 30-minute tick is the only automatic promotion #26592 removed (six builds at once): the window allows about one new build per 10 minutes while one runs.
  • feed watch (nightly-next-feed-watch.yml, scripts/ci/nightly_next_feed_watch.py):
    • runs every 10 minutes;
    • dispatches cmux NEXT's tip once the feed or the tip is 20 minutes old (classic keeps its 25);
    • stops counting a run that has not started as active (same test as above). An unreadable job list still keeps the run, so a failed read never doubles a build;
    • a run holds the NEXT dispatch back only if it is a nightly-next build (or the train, when it is on) whose head_sha is the tip or contains it, per the compare API. Before, any active run created after the tip landed counted, including classic nightly runs on main. A failed compare does not count. The classic guard keeps its own rule.

Tests

  • The job and run payloads in the tests are recorded from a live nightly-next run (tests/fixtures/nightly_next_live_run_jobs.json, trimmed), including jobs with their times removed.
  • tests/test_nightly_next_rolling.py (new, 21 cases) covers: nothing building, so promote; inside the window, wait; window passed, build beside; a queued run that never started; a Mac job with no runner; a job with no times, aged from its run; a brief queue still counts; an environment gate is not stuck; a published run is done while its deltas run; fresh and stale promotions; nothing waiting; and the API reads (head from the refs API, gap from compare including a 400-commit gap, identical/behind/diverged/failed compare, unreadable nightly-next waits with a warning, other failed reads promote with a warning, no git remote used).
  • tests/test_nightly_next_feed_watch.py, 13 new cases: a main nightly beside a stale NEXT feed never holds the dispatch; a nightly-next run carries the tip only by its head (the tip, ahead or identical carry; behind, diverged, a failed compare or no head do not); an unstarted run does not block; one inside the grace period does; a job without its own times is aged from the run; no timestamp anywhere is old, not zero; running and gated jobs block; an unreadable job list keeps the run; a published run is not building while its deltas wait; a tip older than 20 minutes is built even when the feed is fresh; cmux NEXT uses 20 minutes; the watch cron is every 10 minutes. The two timestamp cases fail on the previous head.
  • The cadence assertions in tests/test_nightly_delivery_concurrency.py and tests/test_ci_nightly_off_blacksmith.py now pin the new triggers and require the rolling step to gate the request.
  • Run locally: all of the above, plus test_ci_workflow_run_sources.py, test_ci_quota_hold_gate.py, test_nightly_promotion_admission.py and test_nightly_next_cancelled_tip.py, pass.

Timers: no new loop. The new cron triggers run one bounded job each (the tick's 75-minute timeout, the watch's 5 minutes), and both keep their non-cancelling concurrency groups (one runs, the newest waits).

Overlap

Risk: more tick runs (each about 1 minute on a 2 vCPU Linux runner, one at a time), and up to about three nightly builds at once during a landing burst while builds take 30 minutes. Builds get faster in the follow-up PRs.

Summary by CodeRabbit

  • Improvements
    • Nightly preview builds are checked every 10 minutes, with a five-minute backstop and checks after relevant build events.
    • Build requests respond to rolling wait thresholds, helping keep previews current when changes are waiting.
    • Queued runs that have waited at least 10 minutes without a runner no longer hold back dispatch. Active builds carrying the latest changes continue to count.
    • Dispatch decisions account for the age of both the feed and its latest changes, using a 20-minute threshold for the NEXT preview branch.

…eued run that never started holds nothing

The tick now runs when a feat-cmux-next landing becomes buildable (cmux-next
or cmux-tui artifacts push run done), when a nightly-next build finishes, and
on a 5-minute backstop cron. scripts/ci/nightly_next_rolling.py decides:
promote at once when nothing is building nightly-next, else once the oldest
landing the running build lacks has waited 10 minutes, so a burst becomes one
build of the newest tip beside the running one. Nothing is cancelled.

The feed watch runs every 10 minutes, dispatches cmux NEXT's tip after 20
minutes (feed or tip age), and no longer counts a run that has not started
(nothing running, every queued job 10 minutes without a runner) as active.

…ts its times

A queued job's age now comes from the first timestamp the API gave: its
created_at, its started_at, then the run's run_started_at and created_at.
With none of them it counts as waiting forever, so a missing time never
keeps a stuck run "building". The tests use payloads recorded from a live
nightly-next run (tests/fixtures/nightly_next_live_run_jobs.json), including
jobs with no times; two of them fail on the previous head.

Walkthrough

The PR updates nightly-next feed-watch timing and dispatch rules, adds a rolling promotion decision script, and changes the tick workflow to run after selected completed builds and on a five-minute backstop schedule.

Changes: Nightly-next delivery

Layer / File(s) Summary
Feed-watch dispatch rules
.github/workflows/nightly-next-feed-watch.yml, scripts/ci/nightly_next_feed_watch.py, tests/test_nightly_next_feed_watch.py, tests/fixtures/nightly_next_live_run_jobs.json
The watch runs every 10 minutes. For cmux NEXT, feed age or tip age can trigger dispatch at 20 minutes. A started run blocks dispatch only when it carries the tip. Completed runs and sufficiently long-unstarted runs do not block dispatch. Tests cover these conditions.
Rolling promotion decision
scripts/ci/nightly_next_rolling.py, tests/test_nightly_next_rolling.py, tests/test-execution.toml, .github/workflows/ci-guards.yml
The script uses GitHub API data to identify active builds and the oldest waiting commit, then applies a configurable wait window. Tests cover decision cases and API-read failures. The test is added to the registry and nightly push-throttle validation.
Tick triggers and promotion gate
.github/workflows/nightly-next-tick.yml, tests/test_ci_nightly_off_blacksmith.py, tests/test_nightly_delivery_concurrency.py
The tick runs after selected completed workflow runs and on a five-minute cron. Eligible runs use the rolling rule, and the promotion request is gated by its output. Tests check the triggers and gate.

Full details: Description check

Explanation

The description provides a detailed problem statement, implementation summary, testing coverage, performance context, risks, and overlap information. It does not use the template headings and omits explicit Changelog, Proof, and Checklist sections, but the core review information is mostly complete.

Full details: Cmux Cloud Persistent Session And Early Input

Explanation

PASS: The PR changes nightly-next GitHub Actions schedules, workflow_run triggers, feed-watch logic, rolling-rule API reads, and related tests. The reviewed diff introduces no Cloud terminal creation, persistent cmux-tui transport, manual renderer, PTY readiness gate, input routing, snapshot, auth, lease, or revision-fence behavior. The custom check is therefore not applicable.

Full details: Cmux Swift Actor Isolation

Explanation

The pull request changes only workflow, Python, TOML, JSON, and Python test files. The authoritative diff contains no .swift files or Swift code hunks, so it introduces no Swift actor-isolation issue.

Full details: Cmux Browser Automation Off-Main

Explanation

The pull request does not modify the scoped Swift browser automation files. The diff contains only workflow, Python, TOML, JSON, and test changes, with no added or removed browser socket routing, WebKit wait, main-actor, or worker-policy code. The check is therefore not applicable.

Full details: Cmux Expensive Synchronous Load

Explanation

The pull request changes only workflow YAML, Python scripts, tests, TOML, and JSON fixtures. The authoritative diff contains no Swift files and no expensive Swift agent-history load or interactive-path changes. The custom check is therefore not applicable.

Full details: Cmux Cache Substitution Correctness

Explanation

PASS: The pull request changes Python, YAML, TOML, and JSON files only. It contains no production Swift, TypeScript, or JavaScript changes, so the cache-substitution correctness condition does not apply.

Full details: Cmux No Hacky Sleeps

Explanation

The diff adds no sleep, timer, fixed backoff, or polling wait in the changed production scripts. The elapsed-time checks implement the documented rolling-build policy and queued-run classification, not lifecycle-race synchronization. The cron and workflow timing changes are GitHub Actions YAML, which the rule excludes. The existing rate-limit wait script is unchanged.

Full details: Cmux Algorithmic Complexity

Explanation

No algorithmic-complexity violation is introduced. The changed runtime code scans workflow runs and jobs linearly. recent_runs caps reads at 10 pages of 100 runs, queued_gates caps work at five runs per workflow, and the rolling rule requests at most 10 head runs with at most 100 jobs per run. run_is_building performs sequential scans of one job list, not a nested rescan of the same collection. No batch action rescans a workspace- or user-record collection, and unchanged feed sorting/filtering is existing debt.

Full details: Cmux Swift Concurrency

Explanation

The pull request changes only CI workflows, Python scripts, TOML, JSON fixtures, and Python tests. The authoritative diff contains no Swift files, so it introduces no cmux-owned Swift concurrency patterns.

Full details: Cmux Swift `@Concurrent`

Explanation

No Swift files are changed in the reviewed pull-request range. The changed-file inventory contains only workflow YAML, Python scripts, TOML, JSON fixtures, and Python tests, so the Swift @concurrent check is not applicable.

Full details: Cmux Swiftpm Lockfiles

Explanation

The PR changes workflows, Python scripts, tests, and fixtures only. The authoritative diff contains no Package.swift, Package.resolved, .gitignore, Xcode project/workspace, or SwiftPM dependency changes. The workflow edits add triggers, cadence, and test/script execution; they do not change dependency resolution. No SwiftPM lockfile policy condition is violated.

Full details: Cmux User-Facing Error Privacy

Explanation

PASS. The pull request changes only CI workflows, CI scripts, tests, and fixtures. The changed output is GitHub Actions logging, workflow outputs, or the internal nightly-next-feed-stale operator issue. No changed path reaches a cmux app UI, product CLI, or product API, so the user-facing error privacy rule is not applicable.

Full details: Cmux Full Internationalization

Explanation

PASS — The PR changes only CI workflows, CI scripts, tests, and a fixture. It adds no Swift UI text, app catalog, web UI, API response, web metadata, or locale/message files. The changed issue-body cadence text, workflow comments, step names, warnings, and rolling-rule output are CI operational diagnostics/documentation for maintainers, not end-user product text. No internationalization failure condition is introduced.

Full details: Cmux Swiftui State Layout

Explanation

The pull request changes only workflow YAML, Python scripts/tests, TOML, and JSON fixtures. The authoritative diff contains no Swift or SwiftUI files and no SwiftUI state or layout changes. The SwiftUI-specific failure conditions do not apply.

Full details: Cmux Architecture Rethink

Explanation

PASS: This pull request does not change Swift architecture. The authoritative diff contains only YAML, Python, TOML, JSON, and Python test files. No Swift, SwiftUI, AppKit, or Swift lifecycle ownership code changed, so the Swift architectural rethink failure conditions do not apply.

Full details: Cmux Swift Auxiliary Window Close Shortcuts

Explanation

The pull request changes only CI workflows, Python scripts, tests, and JSON fixtures. The authoritative diff contains no Swift files or Swift window code, so the auxiliary-window close-shortcut rule is not applicable.

Full details: Cmux Source Artifacts

Explanation

No changed path violates the source-control-artifacts rule. The diff contains workflows, Python source, tests, and one JSON fixture. The fixture is a deliberate GitHub API test fixture referenced by both new rolling-rule tests and feed-watch tests. No logs, screenshots, recordings, caches, build output, temp directories, dependency checkouts, or broad artifact directories were added.

Full details: Cmux No Test Or Debug Seam In Production Source

Explanation

The pull request changes no Swift files under a production Sources/ path. The changed-file inventory contains only workflow, Python, TOML, JSON, and test files, so the custom check is not applicable.

Full details: Docstring Coverage

Explanation

Docstring coverage is 54.84% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff with cyclomatic complexity of at least 2. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 31 functions across 6 files.

🚀 Performance & Scalability | 🟡 Minor | ⚖️ Poor tradeoff

Dedupe unstarted tick dispatches for the same tip.

This change makes a queued tick with no runner stop counting as active after 10 minutes. While the feed stays behind, each watcher pass dispatches another sha tick for the same tip. Each tick has its own concurrency group, so queued ticks accumulate. Check for an unstarted tick already queued for the tip before dispatching.

No safe localized edit is established. Suppressing queued runs again would restore the starvation this change fixes, so the fix needs a design choice.

scripts/ci/nightly_next_rolling.py:146-149
🎯 Functional Correctness | 🟡 Minor | 💤 Low value

Query unfinished promotion runs by status so a burst cannot hide an active promotion.

The main lookup at scripts/ci/nightly_next_rolling.py:148-149 returns only the newest 10 workflow_dispatch runs of nightly.yml, in any state. Landing dispatches count toward those 10. A burst of newer runs can push an active promotion off the page. decide() then finds no building promotion and returns promote before it reads oldest_waiting. The 10-minute rolling window is bypassed, so a build of the newest tip can start while another build is running.

The runs API accepts one status value per request. Query each unfinished status separately. decide() treats any run that is not completed as possibly building, so these queries cover the statuses it counts.

Update the promotion lookup used by decide() to query each unfinished workflow

test_cmux_next_is_dispatched_after_twenty_minutes drives watch.main(...) and stubs starvation_dispatch to record only branch and minutes. Production passes by_tip_age=True to the NEXT call. Removing that argument leaves this test passing. Record by_tip_age in the stub and assert it.

Correct the backstop cadence in the script docstring to 5 minutes.

The module docstring says the tick runs on "a 10-minute backstop cron". The tick workflow runs every five minutes. The script prints this docstring as its --help text, so an operator who reads it gets the wrong tick cadence for diagnosing promotion latency or tick volume.

Do not drop active nightly runs older than three hours from the rolling check.

RUN_LOOKBACK skips a nightly-next run that is still building after three hours. The tick then promotes the new commit at once, so a second build starts beside the active one. The workflow's job timeouts allow a build to run longer than three hours. Remove the age cutoff for active runs, or derive it from the summed critical-path timeouts with margin, and keep run_is_building as the liveness check.

…ough the API

The tick checks out with persist-credentials: false and 150 commits, so
`git ls-remote` failed on every run (and the rule then promoted), and a
nightly-next more than 150 commits behind read as "nothing waits". The rule
now reads nightly-next's head from the refs API and the oldest waiting
landing from the compare API, with the job's token. An unreadable
nightly-next waits, with a warning (the feed watch's dispatch for one commit
skips the rule); an unknown gap counts as an old landing and promotes; any
other failed read promotes, with a warning.

… head commit

The NEXT starvation guard counted any active run created after the tip
landed, so a classic nightly on main (unsupported since 2026-10-27) held the
dispatch back for its whole run. It now counts only nightly-next's own builds
(and the train when it is on), and only when the run's head_sha is the tip or
contains it per the compare API. A failed compare does not count. The classic
guard keeps its own rule.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…st landing

An unpaginated compare returns at most 250 commits ending at the newest, so
a larger gap hid the oldest waiting landing. The rule now reads page 1 at
one commit per page, the oldest commit after nightly-next.

Record tip_input in the main NEXT dispatch assertion.

The mocked starvation_dispatch records only the branch, minutes, tip-age flag, and carries flag. It does not record tip_input. Removing tip_input="sha" from the NEXT heal call in scripts/ci/nightly_next_feed_watch.py:762-769 leaves this test's assertions unchanged. Without that input, nightly-next-tick.yml skips the sha bypass and runs the rolling rule, which can hold the tick instead of building the stale tip.

Cover the successful gh api path with a fake gh in a unit test.

The missing-gh CLI test does enter gh_api. evaluate uses gh_api by default, and the head read calls it inside a try. With PATH set to /nonexistent, the subprocess.run call in gh_api raises FileNotFoundError. The except branch then returns go=false. The test covers that missing-executable failure branch only. It does not cover a successful gh api call or the json.loads decode of its output.

A wrong gh api argument, or a JSON parse failure, also returns go=false through the same fail-closed branch. The existing tests would still pass in that case, because the unit tests inject api= fakes for every read.

Add a test that calls evaluate(NOW, "o/r", TIP) with the default api. Place an executable gh shim first on PATH. The shim should print fixture JSON for the ref, compare, runs, and jobs routes, selected from $2. Reference tools in the shim by absolute path, because PATH contains only the shim directory. Use a fixture with no running build and a landing gap past the window, and assert go is true. Keep NOW fixed so the test does not depend on the wall clock. Follow the fake-gh pattern in tests/test_gh_budget_wait.py.

#27179 changed the feed watch's active-run filter: a run carries the tip only when its head is
the tip or contains it, and a run that never started (nothing running, every queued job 10
minutes without a runner) or a classic run on main holds nothing back. That covers what this
branch's stuck_run() added to the feed watch, so the feed watch and its tests are taken
whole from main, and this branch no longer changes them.

#27179 also found that `git ls-remote` fails on every tick run (its checkout keeps no
credentials). The stuck-run, cancelled-tip and re-run scripts read nightly-next's head
through the refs API instead, type-checked, and fail closed on an unreadable answer. Their
test fakes now answer the refs API and make git itself fail, so a script that still reads
git fails its test.

The tick keeps main's header, triggers and rolling-rule step; the tooling checkout carries
the union of both sides' scripts.

Tests: test_nightly_next_stuck_run (19), test_nightly_next_cancelled_tip (20),
test_nightly_next_feed_watch (90), test_nightly_next_rolling (21),
