Summary

This PR fixes the two follow-ups from the v0.65.2 0-asset publish for main: bead cx-sqadk (the release guard cannot see drafts) and bead cx-9ol90 (nightly uses a softprops tag lookup).

Stacked on #21137. The branch contains #21137's two commits plus one new commit (769cf27b82a02). Merge #21137 first, or merge this PR in its place, because it includes #21137. The same design is already reviewed for feat-cmux-next in #21139.

Changes (new commit)

  • release.yml guard: the guard now also lists drafts, because the tags endpoint returns 404 for them, and it refuses duplicate release objects. When the existing release (draft or published) already has every immutable asset, the run does not rebuild, because a rebuild makes new signed DMG bytes and publish-release-assets.py then refuses. The run resumes instead: it downloads the release's own appcast-arm64.xml, appcast-x86_64.xml and appcast.xml, publishes the release by id and uploads the appcasts to R2. Before this change, a failure between upload and publish could not be fixed by a rerun, and a missed R2 upload stayed missed.
  • New scripts/ci/finalize-release.py: publish publishes a release by id. It refuses when any other release exists for the tag, clears prerelease and sets the metadata, then sets draft=false and make_latest. It then checks that the tag resolves to that id with the expected assets. download takes assets from a staged draft and checks the digest; it does not send the token on the CDN redirect. Publish verified release now uses this script in place of release: publish the staged release by id, refuse duplicate drafts (v0.65.2 0-asset publish) #21137's inline bash.
  • nightly.yml: Publish verified nightly release metadata and Record verified nightly publication now publish the staged channel release by id, with the same body files, in place of the softprops/action-gh-release tag lookup. That lookup can create a second release and publish it with 0 assets when the channel release is still a draft.
  • publish-release-assets.py also reports asset_names. r2-upload-tests.yml now runs a load check of the new script.
  • The existing workflow-text assertions are changed to match the new steps. No new tests (behavior-test rule).

Verification

  • actionlint passes on release.yml, nightly.yml and r2-upload-tests.yml.
  • The script --help paths load correctly.
  • Per the no-tests-on-laptop rule, the Python tests were not run locally. CI runs them.

Summary by cubic

Fixes the release and nightly publication paths that shipped v0.65.2 with 0 assets. The softprops/action-gh-release tag lookup cannot see draft releases, so it created a second release and published that one while the real assets stayed on the staged draft. Both workflows now publish the staged release by ID, the guard sees drafts and refuses duplicate release objects, and a rerun can resume a complete staged release instead of failing forever.

Bug Fixes

  • Release guard now lists drafts (the tags endpoint 404s for them) and fails when more than one release object exists for a tag.
  • A rerun resumes only a staged draft that already holds every immutable asset; it downloads the staged appcasts, publishes by ID, and uploads to R2, and requires the exact asset count seen by the guard so a demoted release is never republished.
  • New scripts/ci/finalize-release.py publishes a release by ID, refuses any other release for the tag, and verifies the published release by tag with expected assets.
  • publish-release-assets.py reports release_id, asset_count, and asset_names so following steps target the exact staged release.
  • Both nightly metadata steps publish the staged channel release by ID instead of the tag lookup.
  • r2-upload-tests now load-checks the new script.

Written for commit dd0cf41. Summary will update on new commits.

Summary by CodeRabbit

  • Release Publishing
    • Release publication now verifies that the expected assets are present before publishing.
    • Staged releases with complete asset sets can resume without rebuilding, while incomplete or duplicate releases are flagged.
    • Published releases are checked to confirm they match the intended tag and assets.
    • Nightly release notes and metadata are finalized as part of the release process.

v0.65.2 was published with 0 assets: softprops/action-gh-release looked the
release up by tag, which 404s for drafts, so it created a second release
(414419301) and published that while the 12 assets sat on the staged draft
(414419116).

- publish-release-assets.py refuses when more than one staged draft exists
for the tag, before any upload, and reports release_id and asset_count.
- release.yml publishes that exact release id with gh api, refuses any other
release object for the tag, and verifies the published release by tag is the
staged id with every expected asset uploaded.
…he post-publish read

Review follow-up: a rerun on a published 0-asset release plus a stale draft
uploaded to the published one and only failed at publish. Refuse any second
release object (draft or published) before any upload. Retry the tag read
after publish so read-after-write lag does not fail a correct publish.
… by id

Follow-up to #21137 (stacked on it).

- release.yml guard lists drafts too, refuses duplicate release objects, and
when the existing release already holds every immutable asset it skips the
rebuild and resumes: download the staged appcasts, publish by id, upload R2.
Before, a failure between upload and publish could not be recovered.
- New scripts/ci/finalize-release.py publishes a release by id and verifies it;
Publish verified release uses it with the upload step's id and count.
- nightly.yml: both release metadata steps publish the staged channel release
by id instead of softprops/action-gh-release tag lookup, which can create a
second release and publish it with 0 assets.
- r2-upload-tests runs a load check of the new script.

📝 Walkthrough

Release workflows now select or resume releases by ID, pass asset inventories to a new finalization CLI, and verify staged assets before publication. The CLI also downloads staged assets and verifies their sizes and available SHA-256 digests.

Changes: Release publication

Layer / File(s) Summary
Select releases and expose asset metadata
scripts/ci/publish-release-assets.py, tests/test_github_release_publication.py
The asset publisher checks all releases for a tag, rejects multiple matching release IDs, and writes the selected ID and planned asset inventory to workflow outputs when requested.
Validate, download, and publish staged releases
scripts/ci/finalize-release.py
The new CLI validates release identity and assets, applies metadata, publishes and verifies the release, and downloads staged assets with size and available digest checks.
Resume and publish stable releases
.github/workflows/release.yml, tests/test_ci_release_per_arch_stable.py, tests/test_github_release_publication.py
The stable workflow detects complete staged drafts, downloads their appcasts, and publishes the release by ID. The workflow passes expected asset names and counts to the finalizer.
Publish nightly metadata
.github/workflows/nightly.yml, .github/workflows/r2-upload-tests.yml, tests/test_github_release_publication.py
The nightly workflow passes the uploaded release ID and asset names to the finalizer for both metadata publications. The R2 workflow checks that the finalizer’s publish and download commands load.

Full details: Cmux No Hacky Sleeps

Explanation

The new production script adds a fixed backoff for a network read-after-write race. scripts/ci/finalize-release.py:67-78 retries the GitHub tag lookup after a 404 and calls publisher.backoff(attempt + 1), which executes time.sleep(2 ** (attempt + 1)) in scripts/ci/publish-release-assets.py; this creates 4-second and 8-second sleeps. The changed code uses elapsed wall-clock time to make post-publish tag visibility appear reliable. The existing backoff is not cancellation-aware, and the changed tests do not test this new retry path.

Resolution

Remove the fixed-sleep retry from tag_release. Verify the published release through the release-ID endpoint, which is the owner of the publication state, and check its ID, tag, draft/prerelease state, and assets. If a tag-endpoint check remains necessary, replace the sleep-based path with a cancellation-aware, tested retry abstraction or an explicit API completion signal.

CI fast guards failed on dd0cf41e7c (https://github.com/manaflow-ai/cmux/actions/runs/38851303859). It does not block the merge; a red guard merged into main breaks it for every open PR.
The log named no failed step; see the run.

Agents: python3 scripts/ci/guard_attribution.py fix applies the mechanical fixes locally. This comment is updated in place on each push.

Review follow-up: a rerun of a published release stays a no-op so a demoted
release is never republished; the resumed draft must have exactly the asset
count the guard saw, all uploaded.

Correctness review (subagent) and resolution

Result: no blockers. Commit dd0cf41e7c688 fixes the findings.

# Severity Finding Resolution
1 should-fix The resume path also ran for a release that was already published and complete. A rerun could then publish a demoted release again and point R2 at it. Fixed. Only a complete staged draft resumes. A published complete release is a no-op again, the same as before.
2 nit The resume path had no exact count, so a starter asset on the draft could be published. Fixed. The guard reports the total asset count. The resume publish passes --expect-count, so any asset that is not uploaded, or any count mismatch, fails the step.
3 nit names was unset under set -u when the list was empty, so bash older than 4.4 would print a misleading error. Fixed. The script now sets names=() before read -ra.
4 nit open_asset does not close the redirect HTTPError. Kept. It is harmless.

The reviewer confirmed these on main: the per-arch appcasts in the guard list, the resume download and the R2 step; the nightly asset_names with --replace-feeds; the body files and the default token; the edited tests; and that resume-nightly-notarization.sh and the nightly order test are not affected.

actionlint passes on release.yml. On nightly.yml it reports only the pre-existing SC2129 at line 1597.

Do not merge: Lawrence approval required for main merges.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Move release finalization to a reachable publication job.

The publish-nightly job runs only when needs.decide.outputs.should_publish != 'true'. The asset publisher and both new finalization steps require should_publish == 'true'. As a result, none of these steps can run in this job. Move the release-ID publication steps to the job that handles published builds, or change the job condition and its branch-artifact flow together.

🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Close the redirect HTTPError before following Location.

urllib.request.HTTPError holds an open response object. open_asset reads Location from it and opens a new request, but it never closes the error response. The 302 body is small, so the leak is limited to one socket per asset. The fix is simple: call error.close() before the second urlopen. The redirect target also gets no Accept: application/octet-stream header. GitHub's CDN currently serves the file without that header, so that part is not a defect.

Proposed fix
     except urllib.error.HTTPError as error:
         location = error.headers.get("Location")
+        error.close()

yet (it re-signs the build verify-signed-nightly smoked).
- .github/workflows/release.yml: feat's job (90 min, universal app only) with
  main's literal blacksmith-12vcpu-macos-26 signing label (manaflow-ai#21024); feat's
single-appcast resume and MDM asset list (manaflow-ai#21140 resume).
- tests/test_nightly_universal_build.sh: feat's in-job wait contract and
  pin-cmux-tui.sh resolver, main's prepare-nightly-variant job name.
  tests/test_nightly_next_recovery.py, test_nightly_cmux_tui_resolve.py,
  test_nightly_next_computer_use_helper.py,
test_nightly_signed_unnotarized_artifact.py: updated for the new jobs.

Other conflict choices:
- 128 modify/delete in the legacy app, CLI, iOS/macOS legacy packages,
cmuxTests, legacy resources and legacy docs: kept deleted.
- cmux.xcodeproj/project.pbxproj: feat-cmux-next's side.
- .github/test-determinism-allowlist.txt: feat's side (main's entries name
  deleted tests).
- cmux-tui (manaflow-ai#20570, Cloud terminal cwd): mux.rs feat's split file;
publish_resource_event (mux/journal.rs) now publishes pending terminal
directories; terminal_directory.rs notifies with publish_journal_event and
  keeps feat's emit_terminal_tabs_changed; cmux-tui-platform platform.rs:
case-insensitive kitty-shell-cwd scheme and the Windows drive slash strip
ported into feat's existing parser. Main's new unit tests dropped.
- cmux-browser-host JS, plans/cmux-next/browser-repl, tests/browser-parity:
feat's side. manaflow-ai#18380 (browser repl hardening) NOT ported: feat has its own
earlier port (cx-2y2, cx-p9mu, cx-wj2w); main's later version targets the
WebKit/Swift host and conflicts in ~100 hunks; it needs a port lane gated
by the browser-parity harness. Main's new unit tests, scenarios 40/41 and
  async-owner.js dropped.
- CmuxNextDesign Localizable.xcstrings: feat's side (rename detection mapped
  main's legacy Resources/Localizable.xcstrings keys there).

Not ported (legacy-only code paths): manaflow-ai#20346, manaflow-ai#21128, manaflow-ai#20354, manaflow-ai#18641, manaflow-ai#21135.

…tep (#26611)

* release: adopt a staged draft after a publish-by-tag empty release

v0.65.2.2 was tagged from release/v0.65.2.2, cut from v0.65.2 before the
publish-by-id fix (#21140). Its workflow still published with
softprops/action-gh-release, which looked the tag up, found nothing (the tags
endpoint hides drafts) and published a second release with 0 assets. The 12
signed assets stayed on the staged draft, now shown as untagged-<hash>, so the
download page, Homebrew and Sparkle all 404.

finalize-release.py adopt repairs that state: it checks the draft holds every
expected asset, refuses if any other release for the tag is a draft or has
assets, deletes only the empty published releases, moves the tag onto the
draft and publishes it through the existing verified publish path.
--dry-run prints the plan without writing.

Fixes #26321

* release: make adopt safe on the hand-repaired v0.65.2.2 release

- A published release whose assets are byte-identical copies of draft
  assets (by GitHub digest and size) is a duplicate adopt may replace;
v0.65.2.2 now holds two DMGs copied from the draft.
- publish skips the ids adopt just deleted, so a lagging release list
cannot stop it after the delete and leave the tag with no release.
- Without a notes flag the draft keeps the deleted release's notes.
- Rerunning adopt on an already published release points at publish.
- Smoke-load adopt --help in r2-upload-tests; cover the 404 delete,
the tag already on the draft, and CLI parsing.

* release: adopt leaves a release that already serves every draft asset

Review of 8765169: once v0.65.2.2 was hand-repaired with all 12 assets,
adopt would have deleted the working latest release before publishing
the draft. It now refuses that case (delete the draft instead) and only
replaces an empty or partially copied release.

- A 404 on DELETE is confirmed with a GET before publish stops counting
  that release as a duplicate.
- Carried notes are written to the draft before anything is deleted,
and the dry run says when notes would be carried.
- Tests: size mismatch, a mixed release, a new release on the tag after
the delete, notes flags, the write order.

* release: adopt reads --body-file before deleting anything

CodeRabbit on 3d4c01f: a missing --body-file was only read by publish,
after adopt had already deleted the duplicate. adopt now reads it up
front, writes it to the draft with the other carried fields, and hands
publish no notes source, so the body is applied once.

* test: preserve duplicate releases on adoption preflight failures

* fix: validate adoption and persist generated notes before deletion

* test: model write-free adoption abort for a deleted release

* test: align release adoption fixtures and CLI coverage

* release: adopt requires an explicit --make-latest

Publishing without make_latest lets GitHub make the adopted release latest,
so repairing an older tag would move releases/latest back onto it.
