Problem

Creating a worktree through T3's Git service repeats repository-directory discovery while awaiting ref and status cache invalidation.

Change

Resolve the common Git directory once after creation and share it between both invalidators. Keep invalidation awaited on success, failure and cancellation. If fresh directory discovery fails, use the existing cached directory identity for invalidation. Subsequent status and ref reads discover current repository paths through the existing code.

This preserves the maintainer's simplification in 4268fa86fc. The merge with main keeps its Effect.fnUntraced service wrappers and the shared-directory finalizer together.

Scope and review

Only the shared server Git driver and its tests differ from main. This optimizes an established create-worktree operation while preserving its result and completion contract. Shell git worktree add does not use this service. This is independent of the Alchemy install-cache proposal.

Fresh performance comparison

On Windows, first-create median time in the 250-file fixture fell 21.6%, from 995.6 to 780.1 ms. Repeat-create median fell 9.2%, from 845.5 to 767.4 ms. Corresponding mean reductions are 22.0% and 9.0%. These fresh results measure the maintainer's shared-directory implementation at a9a8940888f24fb82ace41abf76f1f07217be20e against freshly fetched origin/main at 3f9448747bb8848050dc2cacf83affa6f94a66a1 on 26 October 2026.

The endpoint is the real Git service's createWorktree return, including checkout and awaited invalidation. It excludes subsequent status/ref reads, client rendering, remote latency, dependency installation and project setup. The Alchemy vp i improvement is independent.

Negative change means lower time. Five independent actors per arm for small/project, three for huge, with first and repeat creates per actor. All 52 creates passed clean/full checkout, HEAD, branch/config and cleanup checks. Arms alternated by pair; the cohort ran once with no timed retries. Repeat means the second call on the same service. OS cache state was uncontrolled.

Top-level Git commands fell from 10 to 5 on first calls and 7 to 5 on repeats, at every scale. The larger-fixture ranges overlap. Much of their change appears in the unchanged checkout command, and identical native checkout controls varied by -2.2% in median runtime. The large totals are observations, not a reliable claim that this refactor speeds up checkout itself.

Sampled memory showed no consistent saving. Median private memory on the huge repeat case rose from 1,142.4 to 1,153.9 MiB, +1.0%; first project working set rose from 837.1 to 846.3 MiB, +1.1%. Other states moved in both directions. These are separate process-tree high-water marks from a 10 ms sampler, not retained-memory measurements. The change adds no new cache.

The project/huge fixture source worktrees have frozen tracked deletions and absent indexes. Both arms check out the same pinned committed trees; generated worktrees were complete and clean. This is a service checkout benchmark from pinned commits, not a clean-source-directory or UI benchmark. Native Windows, Ryzen 5 5600, Git 2.50.0.windows.2 and Node 24.18.0 were shared by both arms. Main declares Node 26.12.1, which this run does not measure.

Full report, command breakdown, all 52 samples and reproduction source. Independent numerical review found no issues with the arithmetic, sample selection or traced command counts.

Validation

At a9a8940888, the focused finalizer group passes 15 tests, with two Unix-only path cases unavailable on Windows. The full Git driver file reports 169 passed, 4 skipped and 7 failed. Those same seven failures reproduce against pinned main 7d3208cbea: five SSH-refusal fixtures, a colon-bearing filename and a directory ending in a space. The full-file run is not green on this Windows host. Server-only typecheck, changed-file lint and formatting pass.

GitHub checks passed on this same PR head. Local validation uses Windows and Node 24.18.0; main declares Node 26.12.1, which remains for CI. Tests cover hook success/failure, sibling refs/status, directory aliases, bare/unborn repositories, unusual paths, concurrent mutation and interrupted finalization. Independent source review confirms that the maintainer's simplification and main's refactors are preserved.

Earlier measurements

The previous 27% result and batching/cache-priming chart measure a superseded implementation. They are not evidence for the current shared-directory revision. Original samples remain available as historical evidence.

Implemented with GPT-6.1-Sol high through Codex in T3 Code, with OpenCode research/review and independent Codex review; simplified by the maintainer. Fresh measurements used the t3-perf real Git-service harness, with an independent numerical audit.

First/warm refer to the service instance, not a cold filesystem. Checkout workers=0, fscache=true, autocrlf=true, longpaths=true, index v2, MIDX=false, gc disabled, hooks disabled identically. A 250-file repository, the pinned 28,271-file project, and a 112,828-file synthetic tree were copied into a separate Git fixture repository. Each call created a new named branch/worktree, awaited the actual service finalizer, then verified HEAD, clean status, gh-merge-base, claimed/progress, fresh refs/status. Cleanup ran after timing. Root Git TRACE2 call durations may overlap and must not be summed into elapsed time.

46 passed, 141 skipped; lint/format exit 0. Compiler exit 2 remains disclosed in the body. Preserved invalid tag-fixture attempt was not a successful timing sample.

Follow-up validation on newer main, 2026-10-21

While checking a separate live setup test, I noticed it had used Alchemy beta.79 rather than beta.80. That did not invalidate either original controlled benchmark. We nevertheless reran this Git change against upstream main pinned to 5bcc90e1116e396a86cb1802fd26361457c9548a, using a separate clean baseline and the same pin plus this PR's two-file Git patch. Neither measured Git arm includes the Alchemy approval.

The rerun completed 26 service actors / 46 samples, plus six separate native controls. Small-repository first creation improved 25.55% by mean / 20.90% by median, and warm creation improved 11.81% by median. Larger-checkout timing changes remain small and mixed, including a +0.71% project-first median. Sampled private-memory highwaters increased on small cases: about 8% in the median per-run peak, and 14% in the group maximum. These costs are retained rather than claimed away. There is no universal large-checkout or memory-neutral claim.

The original 27.3% small-repository mean improvement remains supported for its stated earlier commit and workload. The newer run supports the scoped small-repository improvement and reduced metadata calls. 54 focused tests passed; formatting, lint and both server typechecks passed on the rerun pin. Windows-only coverage limits and lint warnings remain disclosed. The screenshot shows the two independent comparisons, not a combined speedup.

both cache invalidators only need the common git directory. they now share one fresh rev-parse --git-common-dir lookup. i removed the batch parser, root/branch discovery, cache priming, and scheduler publication guard. ordinary creation still awaits one metadata command instead of main's six. the next metadata read uses the existing lazy cache lookup. cancellation, hook failures, sibling invalidation, and cached-directory fallback remain covered. this removes 57 production lines and 190 test lines from your patch without adding a cache or changing client/provider contracts.

verification passed on blacksmith: all 180 git driver tests, then vp run check:changed against pinned current main (format, lint, both knip passes, graphql, affected typechecks, and adjacent tests). five focused creation cases failed first with main's implementation because discovery ran twice. real git fixtures verified checkout head, branch/root state, aliases, embedded newline/trailing CR paths, failure, cancellation, and concurrent branch switching. lint has one existing schema-compilation warning, no errors.

Small-fixture service medians fell 21.6% on first calls and 9.2% on second calls. The PR reduced top-level Git commands from 10 to 5 on first calls and 7 to 5 on second calls at every scale. Project medians fell 4.8% and 5.2%; huge medians fell 5.5% and 1.6%. Large-fixture ranges overlap, and much of their change also appears in the unchanged Git checkout command. Those larger totals should not be attributed entirely to the shared-directory change.

The separate native control ran identical commands for both arm labels. Its checkout median was 2.2% lower in the PR-labelled sequence, showing host/order variation even without a code change. Sampled memory has small increases and decreases across states, with no consistent saving. In particular, huge second-call private memory rose 1.0%, while first-call small working set rose 0.8% and project working set rose 1.1%. Full values, ranges and means follow.

Measured the real makeGitVcsDriverCore().createWorktree call through checkout and awaited cache invalidation. No UI, network, install or project setup timing is included. Warm means the second call on one service. OS caches were uncontrolled.

Each arm used five independent actors for small/project and three for huge. Every actor performed two creates. Main/PR pair order alternated by round. Baseline smoke preceded PR smoke; all smokes are retained and excluded. All 52 service creates and six separate native-control creates passed HEAD, clean checkout, branch/config and cleanup checks. Fixture refs, source HEADs, trees, file counts, source status/diff/index hashes, deletion counts and local config matched before/after. Project and huge source worktrees were partially materialized with 24105 and 28207 tracked deletions, respectively. Parent authorized freezing that existing state without resetting or restoring files. Every generated checkout was full, clean and HEAD-correct. This measures Git service checkout from pinned commits rather than a clean source working-directory workflow.

Provenance and limits

Native Windows 10.0.26300, AMD Ryzen 5 5600 6-Core Processor , 12 logical CPUs. Both arms used v24.18.0 and git version 2.50.0.windows.2. The repository declares Node 26.12.1; these results do not measure that runtime. Baseline filtered install reused 1022 cached packages with zero downloads and left the lockfile unchanged. Candidate dependencies were already installed.

An initial excluded baseline smoke stopped on the old actor's gh-merge-base assertion. Current main writes t3-merge-base; the assertion and native control were corrected before any timed cohort. That failed smoke, its trace and script snapshot remain in failed-smoke-1/. Passing preparation smokes remain in passed-pre-final-smokes/; the final frozen runner then repeated all excluded smokes after fixture checks were strengthened at every actor boundary. The measured cohort ran once with no selective retries. Project and huge source indexes were absent at freeze and stayed absent, recorded as null in provenance and final verification.

Parent supplied candidate focused 15-pass and CI 31-green validation. This sub-agent did not rerun full tests or repo-wide checks, and did not chase the seven known baseline Windows fixture failures. No provider, browser, desktop or mobile timing was measured. This server operation is shared by those clients; client entry points and remote completion latency remain outside this experiment. No source changes, PR edits or pushes were made. Installed baseline remains for the parent.

Files: plan.md, provenance.json, run-state.json, smoke-state.json, final-verification.json, measure-service.mjs, measure-native.mjs, run.mjs, freeze.mjs, summarize.mjs, all actor logs/JSON and Trace2 files. Provenance freezes script/source/lock/runtime hashes, fixture state, environment, remote identities and actor lineage before the cohort. comparison.json retains numeric aggregates and exact execution order.

Reproduction actor and sampler source

Use the two pinned source checkouts with the same filtered root/server/scripts dependencies, Node and Git. Set SIDE to main or h3, POPULATION to small, project or huge, and ROUND to the pair number. Run node measure-service.mjs. Each independent actor makes a first and second create on one service. Alternate arms by pair. Compile the C# sampler and point the provenance file at it. Paths below are this Windows host's original paths; replace them when reproducing. The two large fixture repositories are partially materialized source worktrees. Their pinned committed trees, rather than their dirty source indexes, are checked out; generated worktrees must match those trees and remain clean. The actor refuses existing output files and target paths. Do not reset the source fixtures or selectively repeat samples.
