ci(delivery): a nightly that can never deliver may be cancelled (latest-wins, known-bad list) - #26657
Leo, 2026-10-26: "SKIP THE OLD NIGHTLY BUILDS THEN WE'RE JUST BUILDING FROM THE TIP".
The agents' cancel guard reads scripts/ci/delivery_workflows.py from main. It refused stale nightly-next runs 40628145226 (head d7cf72e), 40624308094 and 40623450445 with "not certain to fail: its publish job may still run". Those runs could never deliver. Each head contains 4b5c86e (Home first-run NSStackView crash at launch) and lacks its fix 1daea60. Each is also an ancestor of a newer nightly-next tip that has its own run.
What changes
Latest-wins (never_publishes): a nightly-next run counts as skippable even when its publish job hasn't run, in either of two cases:
the feed's release already records a commit that contains the run's head;
the branch tip is a newer commit (shown by ancestry) whose own run is queued, in progress or succeeded.
The feed table is LATEST_WINS_FEEDS (nightly.yml on nightly-next → release nightly-next).
Known-bad list (scripts/ci/nightly_known_bad.json, known_bad): entries are {bad_since, fixed_by, reason, filed_by}, with full SHAs; fixed_by is null until a fix lands. A nightly run whose head contains bad_since and lacks fixed_by is certain to fail. The list is seeded with the launch crash above. A malformed list counts as unread.
Re-runs: superseded_unstarted now judges a re-run on its own attempt's jobs, so a queued attempt 2 counts as not started even when attempt 1 built. A re-run of a build that ran is a new build: until a job of this attempt starts, nothing of it has started, and the newer-head check still has to show the same build. A job whose attempt can't be read refuses.
Picker jobs: pick-*-runner jobs (pick-nightly-app-runner, pick-nightly-sign-runner) only choose a label. \bapp\b and sign no longer read them as the build.
Anything unread (the tip, the feed, an ancestry, the list) never allows a cancel. The queue janitor still skips only runs that never started; the two new rules are read by the agents' guard only.
Tests
tests/test_delivery_workflows_cancel.py (15 tests, added to ci-guards) covers:
a queued attempt 1;
a queued attempt 2 after an attempt 1 that never built, and after one that built;
a started build in this attempt (refused);
unread job attempts (refused);
a picker job that ran while the build never did;
the feed or tip newer, and the kept cases: tip is its head, no tip run, failed tip run, unread tip or ancestry;
the known-bad schema and seed, fixed or unread heads, and non-nightly workflows;
a recorded replay of the three live runs: all allowed by both rules.
The existing janitor, delivery-concurrency and feed-watch suites pass on the remote fast-checks box: 347 passed.
A dry run of the updated guard against live GitHub on these three runs says ALLOWED for each. The two that have since completed were judged as the in_progress runs they were when refused.
Before: refused ("not certain to fail: its publish job may still run"). After: allowed ("its head d7cf72e contains 4b5c86e (Home first-run NSStackView crash at launch) and lacks its fix 1daea60, so it is certain to fail"). With an empty known-bad list, all three are allowed through latest-wins instead ("the newer commit 39f472b is promoted at the tip of nightly-next and run 40631810292 is done with it").
Risk: this widens which started nightly runs an agent may cancel. Both rules fail closed on anything unread, and latest-wins also refuses when a PR is open at the run's head (that check lives in the guard). No run is cancelled by this change.

Summary by cubic
Allows the agents' cancel guard to cancel nightly-next runs that can never deliver, fixing three stale runs it wrongly refused. The guard previously refused runs 40628145226, 40624308094 and 40623450445 with "not certain to fail: its publish job may still run", even though each head contains a known launch crash and lacks its fix.
Latest-wins: a nightly-next run counts as skippable even before its publish job runs, when the feed's release already records a commit containing the run's head, or when the branch tip is a newer commit with its own run queued, in progress, or succeeded, provided the tip run shows the same build: each build job of this run's current attempt that is not skipped is listed there, live or succeeded.
Known-bad list (scripts/ci/nightly_known_bad.json): a run whose head contains bad_since and lacks fixed_by is certain to fail. Seeded with the Home first-run NSStackView crash at launch.
Re-runs are judged on their own attempt's jobs: a queued attempt 2 counts as not started even when attempt 1 built, a tip re-run only shows a build done in its own attempt, and the queue janitor now reads a re-run's own attempt too. Picker jobs (pick-*-runner) only choose a label and are no longer read as the build.
Anything unread (the tip, the feed, an ancestry, the list) never allows a cancel.
Adds 15 tests covering these cases. A dry run against live GitHub on the three previously refused runs now says ALLOWED for each.
Written for commit 8308f2c. Summary will update on new commits.
Summary by CodeRabbit
Bug Fixes
Nightly delivery runs are canceled when a newer run for the same build supersedes them, their commits have already been published, or they contain an unfixed known-bad commit.
Cancellation checks use the current run attempt and exclude runner-picker jobs from build-job checks.
Incomplete ancestry or missing, malformed, or unconfirmed data does not by itself trigger cancellation.
Tests
Added coverage for cancellation decisions, including attempt handling, latest-run checks, published commits, and known-bad entries.
…st-wins, known-bad list)
- never_publishes(): a nightly-next run whose feed already has a newer build, or whose
branch tip is a newer commit with its own run building or built, can never publish.
- nightly_known_bad.json + known_bad(): a run whose head contains bad_since and lacks
fixed_by is certain to fail. Seeded with the Home first-run NSStackView launch crash.
- superseded_unstarted(): a re-run is judged on its own attempt's jobs, and picker jobs
(pick-*-runner) are not the build.

Walkthrough
The delivery guard now evaluates build jobs from the current attempt and excludes runner-picker jobs from build detection. It also checks for published or newer nightly runs and unfixed known-bad commits. Tests cover these checks, and CI runs the new cancellation suite.
Build detection excludes runner-picker jobs. Supersession checks use jobs from the current attempt and treat unread attempt data as inconclusive. Tests cover picker jobs, reruns, queued work, and unread attempt data. CI runs the cancellation test suite.
The guard checks whether a published commit contains the run’s head, or whether a newer tip has an active or successful matching delivery run. Tests cover matching and non-matching cases, including recorded runs.
The guard validates known-bad entries and checks whether an unfixed bad commit is an ancestor of a configured workflow head. Tests cover malformed entries, ancestry, and recorded runs.

The existing queue_janitor.py retry delays are unchanged. Workflow YAML and deterministic test scaffolding are also allowed by the rule.
Full details: Cmux Algorithmic Complexity
Explanation
No stated complexity violation is introduced. The new production code performs single-pass scans over workflow jobs, candidate runs, and known-bad entries. attempt_jobs and known_bad are linear. Latest-wins checks one run collection and groups jobs by name. The only repeated waiting scan (builds_the_same, line 216) predates this pull request and is not expanded for workspace, session, UI, socket, search, or similar user-owned records. Test and CI registry changes are out of scope.
Full details: Cmux Swiftpm Lockfiles
Explanation
The pull request changes only CI workflow/test registration, Python CI scripts, JSON data, and tests. The authoritative diff contains no Package.swift, Package.resolved, .gitignore, Xcode project, or SwiftPM dependency changes. Therefore, no lockfile or ignore-policy requirement is triggered.
Full details: Cmux User-Facing Error Privacy
Explanation
The pull request changes internal CI delivery and queue-janitor logic, plus tests and a CI registry entry. The changed diagnostic text is emitted by cancellation/queue tooling, not by a cmux app UI, product CLI, or product API path. The review rule explicitly allows provider and configuration names in internal CI and operator diagnostics. No changed text exposes credentials, tokens, personal data, or unredacted payloads.
Full details: Cmux Full Internationalization
Explanation
PASS. The diff changes CI Python logic, a CI JSON registry, workflow/test registration, and tests. It adds no Swift UI text, string-catalog or Info.plist entry, web UI/API/markdown/changelog content, or locale/message file. The added comments, test names, guard diagnostics, and known-bad reason are operational or developer-facing text, which the rule allows.
Full details: Cmux Swiftui State Layout

PASS: The pull request changes CI workflows, Python scripts, JSON, and test configuration/tests. The diff contains no Swift or SwiftUI changes, so the SwiftUI state/layout failure conditions do not apply.
Full details: Cmux Architecture Rethink
Explanation
PASS: The pull request changes CI, Python, JSON, and test files only. The reviewed diff contains no Swift files or Swift architecture changes, so the Swift architectural-rethink failure conditions do not apply.
Full details: Cmux Swift Auxiliary Window Close Shortcuts
Explanation
PASS: The pull request changes only CI workflows, Python, JSON, TOML, and Python tests. It adds no Swift changes or standalone cmux-owned windows, so the auxiliary-window close-shortcut rule does not apply.
Full details: Cmux Source Artifacts
Explanation
All changed paths are intentional source-control content: workflow/config updates, Python CI scripts, a small known-bad JSON registry, and unit tests with recorded fixture data. No logs, screenshots, recordings, temp or cache directories, dependency checkouts, build output, or broad artifact directories appear in the authoritative diff.

Exclude non-publishing dispatch runs from the replacement check in never_publishes.
The tip loop in never_publishes does not compare event. A manual workflow_dispatch run on nightly-next with build_only or seed_only matches the tip. That run never publishes. The function still returns True, so it reports the older run as one that can never publish. A cancellation based on this result would stop a run that can publish. The feed would then stay on the older commit until a later run.
newer_head_runs already requires other.get("event") == run.get("event"). Apply the same rule here.

Filter the tip run’s jobs to its current attempt.
When other is a re-run, jobs_of(other) can contain an earlier successful build. builds_the_same matches that job by name and accepts it, even when the tip run’s current attempt has no matching build. Filter the result with attempt_jobs and fail closed when the attempt cannot be identified.

Review comment at @scripts/ci/delivery_workflows.py at line 355:
Update the comparison around builds_the_same to filter jobs_of(other) through
attempt_jobs before matching, so earlier-attempt jobs cannot satisfy the
comparison. If the tip run’s jobs or current attempt cannot be identified, pass
an unavailable result so the comparison fails closed.

Leo, 2026-10-26: "SKIP THE OLD NIGHTLY BUILDS THEN WE'RE JUST BUILDING FROM THE TIP".
The agents' cancel guard reads
scripts/ci/delivery_workflows.pyfrommain. Each is also an ancestor of a newer nightly-next tip that has its own run.What changes
never_publishes): a nightly-next run counts as skippable even when its publish job hasn't run, in either of two cases:The feed table is
LATEST_WINS_FEEDS(nightly.yml on nightly-next → releasenightly-next).scripts/ci/nightly_known_bad.json,known_bad): entries are{bad_since, fixed_by, reason, filed_by}, with full SHAs;fixed_byis null until a fix lands. A nightly run whose head containsbad_sinceand lacksfixed_byis certain to fail. The list is seeded with the launch crash above. A malformed list counts as unread.superseded_unstartednow judges a re-run on its own attempt's jobs, so a queued attempt 2 counts as not started even when attempt 1 built. A re-run of a build that ran is a new build: until a job of this attempt starts, nothing of it has started, and the newer-head check still has to show the same build. A job whose attempt can't be read refuses.pick-*-runnerjobs (pick-nightly-app-runner, pick-nightly-sign-runner) only choose a label.\bapp\bandsignno longer read them as the build.Tests
tests/test_delivery_workflows_cancel.py(15 tests, added to ci-guards) covers:The existing janitor, delivery-concurrency and feed-watch suites pass on the remote fast-checks box: 347 passed.

Allows the agents' cancel guard to cancel nightly-next runs that can never deliver, fixing three stale runs it wrongly refused. The guard previously refused runs 40628145226, 40624308094 and 40623450445 with "not certain to fail: its publish job may still run", even though each head contains a known launch crash and lacks its fix.
scripts/ci/nightly_known_bad.json): a run whose head containsbad_sinceand lacksfixed_byis certain to fail. Seeded with the Home first-run NSStackView crash at launch.pick-*-runner) only choose a label and are no longer read as the build.Adds 15 tests covering these cases. A dry run against live GitHub on the three previously refused runs now says ALLOWED for each.
