What changed

  • remove executor-side assistant message, process block, transcript, rollout reconstruction, and thread-list caches
  • read transcripts directly from Codex thread/read with turns included
  • derive task running state from the Codex thread status instead of local executor inference
  • keep live events as normalized forwarding only
  • rebuild Wework panes with subscribe, thread read, and ordered buffered-event release
  • remove cross-task frontend message snapshots while retaining transient pane UI state
  • preserve local image attachment paths in Codex file mentions

Root cause

Executor and Wework maintained parallel copies of assistant output and running state. When an event was missed or a local inferred state diverged from Codex, the pane could remain stuck without surfacing the completed response or an error.

Impact

Codex thread state is now authoritative. Reopening or rebuilding a pane reads the current Codex thread and releases events received during that read, eliminating stale local assistant/process state and fallback reconstruction paths.

Validation

  • pre-push ESLint, TypeScript, and Wework unit tests
  • cargo fmt --check
  • cargo test --all-features --lib
  • cargo clippy
  • runtime native status contract tests: 4 passed
  • Codex transcript/file-change contract tests: 7 passed
  • focused Wework local stream/provider tests: 103 passed
  • isolated Tauri startup verified; task-flow verification was blocked while the isolated executor was still compiling

Summary by CodeRabbit

  • Bug Fixes
    • Preserved original attachment file paths when sending local images, improving prompt file references.
    • Corrected task status/running derivation from Codex thread activity, including archived/failed cases.
    • Improved transcript refresh behavior for task rebuilds/replacements by loading fresh thread state.
    • Prevented assistant streaming from showing too early and gated queued message advancement until streaming settles.
    • Updated workbench runtime message handling to use identity-aware seeded transcripts and action replay after rebuilds.
  • Tests
    • Updated and expanded assertions for image handling, task status mapping, transcript replacement, and streaming/queued-message behavior.

📝 Walkthrough

Walkthrough

Codex runtime handling now retrieves transcripts and thread lists directly, derives task status from Codex thread state, and removes notification/transcript caches. Workbench panes buffer stream actions during transcript rebuilds, use message seeds, and gate queued messages on stream settlement. Image prompts preserve original attachment paths.

Changes

Codex runtime state and data flow

Layer / File(s) Summary
Preserve original image paths
executor/src/agents/codex.rs, executor/tests/codex_attachment_input_contract.rs
Prepared images retain generated paths while displayed file references use original attachment paths.
Fetch transcripts without caches
executor/src/runtime_work/codex_rollout.rs, executor/src/runtime_work/handler.rs, executor/src/runtime_work/mod.rs
Transcript and thread-list RPCs fetch Codex state directly, with normalized rollout usage and removed cache wiring.
Route messages and persist tasks
executor/src/runtime_work/handler.rs, executor/src/runtime_work/runtime_handle_messages.rs, executor/src/runtime_work/store.rs
Notification caching and assistant-message merging are removed; runtime-handle helpers remain and task updates persist.
Derive task status from Codex state
executor/src/runtime_work/response.rs, executor/tests/app_runtime_work_native_update_contract.rs
Status and running state derive from archived links and structured Codex thread status.

Workbench transcript and runtime synchronization

Layer / File(s) Summary
Track active runtime tasks
wework/src/types/workbench.ts, wework/src/features/workbench/workbenchReducer.ts, wework/src/features/workbench/WorkbenchProvider.tsx
Active runtime task addresses are tracked separately from runtime task data and used for authoritative messaging state.
Rebuild panes and gate streaming
wework/src/components/layout/useWorkbenchPaneSession.ts
Transcript rebuilds buffer and replay actions, pane state uses seeds, and queued advancement requires stream settlement.
Align provider behavior and tests
wework/src/features/workbench/useWorkbenchRuntimeMessaging.ts, wework/src/features/workbench/WorkbenchProvider.tsx, wework/src/features/workbench/WorkbenchProvider.test.tsx
Messaging guards use authoritative running state, assistant settlement no longer dispatches the removed action, and tests assert transcript-resolved rendering.

4445-4447: 🚀 Performance & Scalability | 🔵 Trivial | ⚡ Quick win

codex_thread_state is now a no-op clone; avoid the extra allocation at call sites.

Now that this is just thread.clone(), both call sites (line 1182 and line 3577) only use the result by reference afterward (transcript_context_usage(&transcript_thread), transcript_messages(&transcript_thread, ...)). With includeTurns: true, thread can carry the full turn history, so cloning it just to immediately borrow it back is wasted work.

1168-1196: 🚀 Performance & Scalability | 🔵 Trivial

Removing all thread-list/transcript caching means every call now pays full Codex round-trip cost.

transcript() always calls thread/read with includeTurns:true (fetching the entire turn history regardless of limit/before_cursor/after_cursor, which now only slice client-side), and codex_threads() — invoked from collect_links(), which backs list_tasks, search_tasks, archive_project_conversations, workspace_search_root_is_allowed, etc. — always paginates thread/list up to CODEX_THREAD_LIST_MAX_ITEMS (500) with no cache. This is clearly intentional per the PR's goal of removing stale caches, but it's worth keeping an eye on IPC/latency if these RPCs are polled frequently by the Wework UI, since there's no longer any short-lived cache to absorb bursts of runtime.tasks.list/runtime.tasks.transcript calls.

🩺 Stability & Availability | 🟠 Major | ⚡ Quick win

Do not let transient activity override a known authoritative idle state.

If a settlement event is missed, activeRuntimeTasks remains stale and this unconditional OR keeps the pane disabled even when Codex explicitly reports running: false. Use activity only while authoritative execution is unknown.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Use one consistent identity rule for active runtime tasks.

Missing workspacePath is a wildcard here, but WorkbenchProvider.tsx compares exact route keys. A pathless start can therefore fail to mark the resolved pane active, while a pathless settle can remove activity for another workspace.

Reuse getRuntimeTaskRouteKey, or define a shared comparator with identical semantics at both sites.
