Closes SB-2078

What I did

storybook init and storybook upgrade now install the official Storybook skills for AI agents into the project.

Why

A skill is a folder with a SKILL.md file: instructions that a coding agent such as Claude Code, Codex or Cursor loads when a task matches the skill's description. Storybook has four:

  • stories: work on components and stories with Storybook.
  • storybook-init: add Storybook to a project.
  • storybook-setup: get a working preview file and stories for real components.
  • storybook-upgrade: upgrade Storybook.

Today these skills ship only inside the Storybook plugins for Claude Code and Codex. Users of other agents, and anyone who does not install a plugin, cannot get them through Storybook.

Since #36413, every Storybook publish copies the skills to storybookjs/skills and tags them v<version>. This PR installs them from that repository into the project, through Vercel's skills CLI, so every agent that works in the repository finds them.

What changes for a user

In an interactive terminal, init and upgrade ask once per repository whether to install the skills, and remember the answer. Coding agents, --yes and runs without a terminal install without asking. CI never installs. When the install fails, init or upgrade prints one warning and continues.

The same rules apply to init and upgrade. The first matching row wins:

Situation What happens What is remembered
--skills install true, replacing a remembered false
--no-skills skip false
CI (CI is set to anything but false or 0) skip nothing
the repository remembered true install again without asking (overwrites the Storybook skills) nothing new
the repository remembered false skip without asking nothing new
a coding agent is detected (or --agent in init) install true
--yes / -y install true
stdin and stdout are both a terminal ask, with Yes preselected the answer; nothing on Esc or Ctrl+C
no terminal (for example piped input or output) install (the question's default answer is Yes) true

The question reads: Install the official Storybook skills for AI agents into this project?

A failed install does not change what is remembered.

What it runs

<runner> skills@latest add storybookjs/skills#v<version> --yes --agent claude-code universal --copy
  • Runner: the project's package manager: npx, yarn dlx, pnpm dlx or bunx (Yarn 1 uses npx).
  • Version: v<version> is the tag of the running Storybook version in storybookjs/skills. The release workflow creates that tag at every publish.
  • Targets: --agent claude-code universal writes two folders: .claude/skills for Claude Code, and .agents/skills, the shared folder that Codex, Cursor and other agents read. --copy writes real files instead of symlinks. The CLI also writes skills-lock.json.
  • Where: the project root: the git root, or the folder with the lockfile when there is no git. STORYBOOK_PROJECT_ROOT overrides both.
  • Output: the exact command is printed first, then the skills CLI prints straight to the terminal. After a successful install, one line says how to skip or remove: Skip this next time with --no-skills. Remove them with: <runner> skills@latest remove.
  • Failure: when the install fails or takes longer than two minutes, the warning Could not install the Storybook skills, continuing without them. follows and init or upgrade carries on.

Where it runs

  • Init: a new step after the addon configuration and before the final summary. --skills and --no-skills live on create-storybook, so storybook init --skills works too.
  • Upgrade: once per run, also when the run upgrades several Storybooks in a monorepo. It runs after the automigrations and the deferred addon configuration, before doctor, and not with --dry-run. It takes the same two flags.
  • Not in storybook sandbox: that command creates a reproduction inside the user's current repository, so the step would install into that repository. The command skips it and remembers nothing.
  • Sandboxes of this repository: yarn task sandbox runs init with --yes, so a locally generated sandbox gets the skills and an entry for its path in your own ~/.storybook/settings.json. Sandboxes in CI do not, because CI is set.

This step is separate from the existing storybook skills command, which only prints skill text and installs nothing.

Decisions and reasons

Decision Why
Install into the repository, at the project root, for both targets. Every package of a monorepo finds the skills there, and the two folders together cover the common agents.
Real copies, not symlinks. A symlink committed on macOS checks out as a plain text file on Windows.
The files stay untracked and are not added to .gitignore. Init treats every file it writes this way. The user decides what lands in git.
The answer is remembered per repository on the user's machine: agentSkills in ~/.storybook/settings.json, keyed by the absolute project root. Nothing is added to main.*. A CLI preference is not Storybook configuration, so it does not belong in main.*. A monorepo is one key, so an upgrade of several Storybooks asks once.
Coding agents and --yes install without asking. Without a terminal the question's default applies, which is to install. Those runs accept the defaults, and the default answer is Yes. --no-skills is the opt-out.
CI never installs, even with --yes or an agent. Only an explicit --skills does. A CI run should not write skill files into a checkout that nobody asked for.
The step does not look at the AI features question in init, and does not check whether a Storybook plugin is installed. The table under "What changes for a user" is the whole rule, which keeps it predictable. A plugin user gets the same skills in the repository as well.
storybook upgrade asks existing projects the same question once. Projects that predate this feature should be able to get the skills too.
The skills come from the tag of the running Storybook version. A project on 10.6 gets the skills that shipped with 10.6.
A later install is always skills add, never skills update. update cannot take a ref and turns the copies back into symlinks. add overwrites the Storybook skills in place and leaves other skills alone.
Vercel's telemetry is switched off (DISABLE_TELEMETRY=1) when Storybook telemetry is off. One opt-out covers both.
The docs get the two flags in the CLI options, and nothing else: no page about Vercel's CLI and no entry for the settings key. The printed command shows the user that a third-party CLI is downloaded and run. The settings key stays undocumented like the other settings keys.

Known limitations

  • Cancel: Esc or Ctrl+C at the question skips the step for this run and remembers nothing; init or upgrade continues. The other init prompts end the process on cancel, but this step runs after Storybook is fully set up, so ending there would only lose the final summary and the telemetry.
  • Older Storybook versions: when an older version saves the settings file, it drops the agentSkills key, because its settings schema strips keys it does not know. Every remembered answer is lost, including a No: the next interactive run asks again, and the next agent or --yes run installs.
  • Upgrade outside a Storybook folder: storybook upgrade started in a directory without .storybook (for example a monorepo root) resolves Storybook telemetry to off. Those installs therefore pass DISABLE_TELEMETRY=1.
  • Local edits: a remembered true overwrites the four Storybook skills on every upgrade, so local edits to them are lost.
  • Missing tag: the release workflow creates the tag right after publishing to npm. When that step fails, the workflow turns red, and installs of that version fail with the warning until a maintainer syncs the skills by hand (see CONTRIBUTING/RELEASING.md). There is no fallback to a branch.

Our telemetry

  • Init: an init-step event with step: 'skills', result (installed, declined, skipped or failed), source (flag, ci, settings, agent, yes, prompt or default) and exitCode (only for failed).
  • Upgrade: the same object as skills on every upgrade event of the run. With --dry-run the field is absent.

Cancel is reported like No: declined with source prompt. storybook sandbox sends no event for the step. No output of the skills CLI is sent.

Risk

  • Third-party code: every install downloads and runs the latest skills package from npm; the version is not pinned. Agent, --yes and no-terminal runs do this without asking.
  • Files written without asking: those same runs add .agents/skills, .claude/skills and skills-lock.json to the repository as untracked files.
  • Time: an install added about two seconds in our measurements. A hanging network is cut off after two minutes.
  • Revert: the step is one function called from two places. It can be turned off per run (--no-skills) and per repository (the remembered answer). Reverting the PR removes it; the agentSkills entries stay in ~/.storybook/settings.json and do nothing.

Implementation notes

  • code/core/src/cli/installSkills.ts holds the step: a pure decision function for the table under "What changes for a user", and a runner that never throws. Init and upgrade both call it.
  • The printed command comes from a new JsPackageManager.getRemoteRunCommand(args), so it matches what runPackageCommand({ useRemotePkg: true }) executes for each package manager, including pnpm's --allow-build=esbuild. It replaces an unused Bun-only method with the same name.
  • CONTRIBUTING/RELEASING.md said this install was planned; it now says it exists.
  • docs/api/cli-options.mdx lists the two new flags.

Checklist for Contributors

Testing

The changes in this PR are covered in the following automated tests:

  • stories

  • unit tests

  • integration tests

  • end-to-end tests

  • code/core/src/cli/installSkills.test.ts: every row of the table under "What changes for a user", the command, cwd, env, stdio and the timeout, the printed lines, the settings file (via memfs), the prompt including cancel, and failure without a throw.

  • code/lib/cli-storybook/src/upgrade.skills.test.ts: the step runs once per upgrade, its result is on every upgrade event, and it does not run with --dry-run.

  • code/lib/create-storybook/src/services/TelemetryService.test.ts: the init-step event.

  • code/core/src/common/js-package-manager/PNPMProxy.test.ts: the printed pnpm command matches the executed one.

There is no e2e test: CI sets CI, so the step never runs there, and a test that needs the network would be flaky. No automated test covers the call in initiate.ts or the skip in storybook sandbox; manual step 1 covers the first.

Manual testing

Caution

This section is mandatory for all contributions. If you believe no manual test is necessary, please state so explicitly. Thanks!

These steps write to ~/.storybook/settings.json, so back it up first and restore it at the end. Run them in a plain terminal, not inside a coding agent: an agent session installs without asking, which hides the question in step 4.

Steps 2 to 4 assume that no parent directory of the sandbox is a git repository; otherwise that repository is the project root. Step 1 is not affected, because the sandbox task sets STORYBOOK_PROJECT_ROOT to the sandbox folder.

  1. Locally, not under CI, generate a sandbox: yarn task sandbox --template react-vite/default-ts --start-from auto. The sandbox runs init with --yes, so there is no question. Expect:
    • in the init output: yarn dlx skills@latest add storybookjs/skills#v<version> --yes --agent claude-code universal --copy, where <version> is the version in code/package.json;
    • after it: the skills CLI's own "Installed 4 skills" box and the line Skip this next time with --no-skills. …;
    • at the sandbox root: .agents/skills/ and .claude/skills/ with four real directories each, and skills-lock.json;
    • in ~/.storybook/settings.json: agentSkills has the sandbox path set to true.
  2. In the sandbox, delete .agents, .claude and skills-lock.json and run CI=1 yarn exec storybook upgrade --yes. No skills command is printed, no files come back, and the settings entry is unchanged.
  3. Set the sandbox path to false in settings.json and run yarn exec storybook upgrade --yes: no question, no install. Then run yarn exec storybook upgrade --yes --skills: the skills are installed and the entry is true.
  4. Remove the sandbox entry and run yarn exec storybook upgrade (without --yes). Accept the automigration question if it appears. The skills question appears with Yes preselected. Choose No: nothing is installed and the entry is false.

The telemetry opt-out has no manual step: a manual run does not show the environment that is passed to the skills CLI. The unit test covers it.

Documentation

    MIGRATION.MD

--skills and --no-skills are added to docs/api/cli-options.mdx for init, upgrade and create-storybook. There is no further docs page, by decision (see "Decisions and reasons").

Walkthrough

The CLI adds a shared Storybook skills installer and connects it to project creation and upgrades. The installer evaluates command options and saved choices, selects a repository reference, runs a package-manager command, and returns an outcome for telemetry.

Changes

Storybook skills installation

Layer / File(s) Summary
Remote command construction
code/core/src/common/js-package-manager/*
JsPackageManager adds a remote-run command method. Package-manager proxies provide implementations for their command formats. The pnpm implementation adds --allow-build=esbuild for pnpm 10.2 or later.
Skills installation decisions and execution
code/core/src/cli/globalSettings.ts, code/core/src/cli/index.ts, code/core/src/cli/installSkills.ts, code/core/src/cli/installSkills.test.ts
The installer handles decision precedence, saved project choices, reference lookup, command execution, and result reporting. Tests cover decisions, prompts, settings, command outcomes, and reference fallbacks.
Project creation integration
code/lib/create-storybook/src/bin/run.ts, code/lib/create-storybook/src/generators/types.ts, code/lib/create-storybook/src/initiate.ts, code/lib/create-storybook/src/sandbox.ts, code/lib/create-storybook/src/services/TelemetryService.ts, code/lib/create-storybook/src/services/TelemetryService.test.ts
The create command accepts skills options. Initiation runs the installer unless skills are skipped and reports its result through initialization telemetry. The sandbox sets skipSkills to true.
Upgrade integration
code/lib/cli-storybook/src/bin/run.ts, code/lib/cli-storybook/src/upgrade.ts, code/lib/cli-storybook/src/upgrade.skills.test.ts
The upgrade command accepts skills options and runs the installer outside dry runs. Upgrade telemetry includes the returned result.

Priority: ➖ Normal

Merge Risk: 🟡 Moderate · up to 13c37

Resolve Yarn 1 option forwarding before merging: skills can install outside the intended project and lose the installation timeout. CI environments without CI can also install unexpectedly. Redirected stdin no longer triggers the skills prompt.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 13c37

The new installer executes an independently updated third-party CLI with the invoking user's permissions. On Yarn 1, the intended project directory, telemetry opt-out environment, and timeout are not forwarded. Remembered installation decisions also depend on settings writes that can lose choices during concurrent updates or recovery. Explicit skip controls limit exposure, but remote installation and cleanup guarantees remain partly unverified.

Retained concerns

  • Medium · security · observed: The new skills installer supplies project-scoped cwd, DISABLE_TELEMETRY when applicable, and a 120-second timeout, but Yarn 1's remote branch forwards only the command and arguments. Consequently, those controls are absent unless supplied independently by the surrounding process. Execution can target the invoking directory instead of the root used for remembered consent, and telemetry suppression and the timeout are not enforced through this adapter. The branch predates this PR, but its new skills caller makes the defect security-relevant.
  • Low · security · inferred: The new remembered refusal is not protected against concurrent settings updates or interrupted whole-file writes. Separate processes can overwrite one another's settings snapshots, and unreadable JSON is replaced with default settings. Losing a stored false can make a later non-interactive or agent-driven invocation install without asking. This is an inferred control-drift path, not evidence of an observed race or malicious privilege escalation.
Security review details

Security Blast Radius

  • inferred — A compromised resolved CLI package could act with the invoking user's accessible files, environment, credentials, and network access, not merely within the selected Storybook directory. Compromised skill content could also affect downstream agents that consume it, although their execution policy was not inspected. There is no demonstrated privilege elevation; repository-root targeting can nevertheless span multiple subprojects.

Security Findings and Attack Paths

  • observed — No retained Security finding was supplied. The inspected source establishes a missing option-forwarding control on the Yarn 1 path, not a verified upstream compromise, completed disclosure, or arbitrary command-injection exploit.

Trust Boundaries and Controls

  • inferred — The new trust transition accepts code selected by a mutable package dist-tag and skill content selected by a tag or mutable branch. Exploiting that supply-chain path would require control of trusted publication or resolution infrastructure, not merely a caller-provided repository string. Fixed targets, argument arrays, remembered refusal, CI skipping, and dry-run skipping are meaningful controls, but they do not establish remote content integrity.

Resilience and Maintainability Implications

  • inferred — Execution errors are contained so the main workflow can continue, but that does not establish rollback of partially installed agent configuration. Whole-file settings writes and resetting malformed settings also weaken durable refusal across concurrent updates and recovery. Those are distinct from installation success and must not be inferred from the installed or failed result alone.

Hardening Proposals

  • proposed — Preserve execution options in every remote adapter and validate project-directory, telemetry-environment, and timeout propagation at the adapter boundary.
  • proposed — Use atomic, concurrency-aware preference updates and preserve refusals when settings are unreadable. Establish the external installer's interruption, retry, and cleanup contract before treating failure as leaving no installed configuration.
  • proposed — Consider a reviewed CLI version and immutable skills revision, with an explicit refresh policy, to make trusted content changes auditable rather than inheriting every latest-package or fallback-branch update.

14-14: 📐 Maintainability & Code Quality | 🔵 Trivial | ⚡ Quick win

Follow the repository Vitest mocking rules for the telemetry and common mocks.

The coding guidelines are violated in two places:

  • Line 14 mocks storybook/internal/telemetry without { spy: true }.
  • Lines 19-31 put the getPackageManager implementation inside the vi.mock factory. The rules say to put it in beforeEach. The factory also changes the real JsPackageManagerFactory object with Object.assign. That change stays in place for the whole module.

Fix: use spy: true for both modules. Then set the behavior in beforeEach with vi.mocked(...).

♻️ Proposed refactor
-vi.mock('storybook/internal/telemetry');
+vi.mock('storybook/internal/telemetry', { spy: true });
 ...
-vi.mock(import('storybook/internal/common'), async (importOriginal) => {
-  const actual = await importOriginal();
-  return {
-    ...actual,
-    JsPackageManagerFactory: Object.assign(actual.JsPackageManagerFactory, {
-      getPackageManager: () => ({
-        type: 'npm',
-        installDependencies: vi.fn(),
-        isStorybookInMonorepo: () => false,
-      }),
-    }),
-  };
-});
+vi.mock('storybook/internal/common', { spy: true });
// in beforeEach
vi.mocked(telemetry).mockResolvedValue(undefined);
vi.spyOn(JsPackageManagerFactory, 'getPackageManager').mockReturnValue({
  type: 'npm',
  installDependencies: vi.fn(),
  isStorybookInMonorepo: () => false,
} as Partial<JsPackageManager> as JsPackageManager);

As per coding guidelines: "Use vi.mock() with the spy: true option for all package and file mocks" and "Mock implementations should be placed in beforeEach blocks".

Add a shared `installSkills` step that installs the storybookjs/skills
repo through Vercel's `skills` CLI into the project's git root, asks once
per project and remembers the answer under `agentSkills` in the global
settings file. `storybook init` runs it after addon configuration and
`storybook upgrade` once per run; both grow `--skills` / `--no-skills`.
CI skips the step, agents and `-y` install without asking, and a failed
install only warns. Package managers gain `getRemoteRunCommand` so the
printed command matches the remote runner that is actually used.

- Esc or Ctrl+C at the skills prompt skips the step without remembering the
  answer, instead of ending init or upgrade.
- The tag lookup never asks for git credentials and gives up after 10 seconds.
- A failed install also reports its exit code on pnpm and Yarn Berry, whose
  failures arrive as PackageInstallFailedError.
- The printed pnpm command includes --allow-build=esbuild when the executed
  command does.

`storybook sandbox` resolves the project root before it changes into the new
sandbox, and inside a repository that root is the user's repository anyway.
The skills landed there and the answer was remembered for it. A reproduction
sandbox now skips the step and remembers nothing.

Also covers the tag lookup's credential and timeout guard with a test.

Stop the skills CLI after two minutes so a stalled network cannot hang the end of init or upgrade.
Read the settings file through memfs instead of by key, which also works with Windows paths, and
assert that remembering one project keeps the answers of other projects.

With stdin redirected, the confirm prompt never resolves and init or upgrade ends at the question.
Take the prompt's default in that case, as for a redirected stdout. Also turn the package manager
stubs in the upgrade skills test into plain async functions.

…ager proxies

The npm and Yarn 1 proxies now set npm_config_yes on remote runs, so the skills step no longer
passes it, and pnpm, Yarn Berry and Bun no longer receive an npm-only variable.

Always install from the tag of the running Storybook version. The lookup
cost half a second on every run for a tag that is only missing when the
release sync failed. Also use the long --yes and --agent flags in the
skills command and drop the agent list from the question.
