Problem

Fix

  • One rule for both commands, cycle_groups: inside a cycle, devDependencies and optionalDependencies edges give way first, then peerDependencies. What is still a cycle is a group.
  • run --filter: a script waits for all scripts of the groups its group depends on, and for none of its own. publish -r: a group stays together, after what it depends on.
  • Verified: test/cli/run/filter-workspace.test.ts (16 new cases, 13 fail on main), test/cli/install/bun-publish.test.ts (8 fail on main). Also multi-run.test.ts, bun check.
  • Self-reviewed: 34 concerns raised, 30 addressed (see Notes).

Background

  • A handle is one script of one package. It counts the handles it waits for.
  • A group is a strongly connected component. strongly_connected_components moves unchanged from bun_sema to bun_collections.
  • Considered: cutting one edge per cycle (members then run one by one), a warning, an error.

Downsides

  • A package outside a dependencies cycle now waits for it. A dev script that never exits blocks it ([pm] --filter indefinitely waits for other package #18011). --parallel starts all at once.
  • No cycle: allocator calls unchanged. Release .text +10,240 bytes.
  • Cycle of 4 packages: 56 allocator calls before the first spawn, was 14.
Notes

Repro. Root {"workspaces":["packages/*"]}, packages a, b (depends on a), x and y (depend on each other), each with a script that takes a moment. bun run --filter '*' script starts b before a ends on 1.3.14, 1.4.3 and main. Without x and y it runs a, then b. With core (devDependencies: plugin) and plugin (dependencies: core), 1.3.14 runs core first and 1.4.3 starts both at once. No issue reports this.

Rule for run --filter. The groups are the strongly connected components of the handle graph: the dependency edges plus the link from each script to the previous script of its pre/main/post chain. The chain links count because the chain tells packages apart by name (#10386), so with two packages of one name a cycle can go through it. Waits are rebuilt for whole groups. In d -> x <-> y -> a, x waits for a although only y lists it, and d waits for y although it only lists x.

Kinds of dependency. In 1.3.14 the resolver read devDependencies and optionalDependencies under wrong keys, so only dependencies ordered scripts. #38333 fixed the keys. Inside a cycle these edges now give way, and the groups are computed again. Outside a cycle they order scripts as before. peerDependencies are edges only for publish -r. They give way after dev and optional edges: in a host that depends on its plugin, the plugin goes first. A name that dependencies lists counts as one of those when another group lists it too. For run --filter that is the order of the groups in the IncludeDependencies::Main parse (src/resolver/package_json.rs), which only --filter uses.

Publish. dependency_order keeps its walk (a cycle is broken at one member) and is in no tagged release. New: the rule runs first when the sort is stuck, and the part of the order after the first stall is sorted by group, so a group is not split and comes after the groups it depends on. With p <-> q, x <-> y and p -> x, main publishes rec-p rec-q rec-x rec-y and this PR rec-x rec-y rec-p rec-q. With a-plugin (dependencies: core) and core (devDependencies: a-plugin), main packs a-plugin first.

No warning. pnpm 10.34.6 run -r groups a cycle and prints nothing. pnpm 11.28.2 and 12.14.0 fail with ERR_PNPM_TASK_CYCLE unless ignoreWorkspaceCycles is set. This PR prints nothing, as --filter does today. A warning for a cycle that is left after the rule is a separate decision.

Measurements (release builds of main ea6a2c7 and of this PR, linux x64, gdb):

  • acyclic bun run --filter './packages/*' build, allocator calls from the name map to the first spawn: main 10 / PR 10 (3 packages), main 1,176 / PR 1,176 (200 packages with 20 dependencies each). Counted with breakpoints on mi_malloc, mi_zalloc, mi_calloc, mi_realloc and their aligned and heap variants.
  • acyclic graph step: 1,950 instructions on main, 1,949 on PR (3 packages), 831,027 on main, 834,673 on PR (200 packages), by stepi from the first name map insert to ProcessHandle::start. ScriptConfig.deps now holds the kind beside each name: 8 more bytes per entry and about one instruction per entry in the edge loop. wait_around_cycles is entered 0 times. The disassembly of has_cycle has 0 differing lines.
  • release .text: +10,240 bytes (size -A, 81,695,461 to 81,705,701). The stripped binary grows by 8,192 bytes. wait_around_cycles 2,588 B, cycle_groups 1,671 B with its closure, order_or_stall 1,733 B (it was inlined), strongly_connected_components 1,743 B (it was inlined into its caller in bun_sema), selected_in_dependency_order 2,690 to 3,041 B, run_scripts_with_filter 7,105 to 6,806 B.
  • cyclic run, allocator calls to the first spawn: main 14 / PR 56 (4 packages). Two 50-package cycles where the second depends on the first: main 312 / PR 962 calls, 2,500 wait entries on PR, 0 on main.
  • acyclic bun publish -r --dry-run, allocator calls in selected_in_dependency_order: main 316 / PR 316, strongly_connected_components entered 0 times. Two chained cycles: main 401 / PR 462.
  • acyclic wait graph: 0 differing lines main vs PR on 5 fixtures (chain, fan-in, pre/post with a dependency, duplicate name, unnamed packages), from a gdb dump of each handle's counter and dependents on debug builds. The cyclic test fixtures: 53 of 53 scripts ran on PR, exit 0 in 16 of 16 runs.

Other checks. 600 random workspaces for run --filter (463 with a cycle: pre/post scripts, dev and optional entries, names listed twice, self-listed and duplicate names) and 350 for publish -r (132 with a cycle) ran end to end against a model of the rule. Every script ran, every wait held, and every publish order matched. The helper has no #[cold]: with it the compiler stopped inlining the name lookup of the edge loop, which cost acyclic runs 3% to 16% more instructions in the graph step.

Self-review, not taken.

  • Split the publish change out. The rule is shared, and with the walk restored publish no longer changes inside a group.
  • Put cycle_groups in bun_collections. It names dependency kinds, so it is beside WorkspaceGraph.
  • One table of fixtures for both commands. They see different edges (publish -r follows peerDependencies and resolved versions). Each test file pins the shapes they share.
  • Store indices in the name map of filter_run.rs to drop the offset_from_unsigned. That rewrites the loop every acyclic run executes.

Not changed by this PR.

Status: ready for review. #46205

How I reproduced it

Workspace: root {"name":"root","private":true,"workspaces":["packages/*"]}, and in packages/:

  • a: script build = sleep 0.5 && echo a is built > built.txt
  • b: "dependencies": {"a": "workspace:*"}, script build = cat ../a/built.txt
  • x: "dependencies": {"y": "workspace:*"}, script build = echo x
  • y: "dependencies": {"x": "workspace:*"}, script build = echo y

bun run --filter '*' build on 1.4.3 and on main: b build: cat: ../a/built.txt: No such file or directory, exit 1. Nothing on stderr names the cycle. Without x and y the same command runs a, then b, and exits 0.

The same happens with --workspaces, with one --filter per package, with a cycle through devDependencies or optionalDependencies, and with a package that lists itself. On 1.3.14 a cycle that only a devDependency closes (core devDepends on plugin, plugin depends on core) ran core first.

For bun publish -r: p depends on q and x, q depends on p, x and y depend on each other. Main publishes p q x y. p goes out before x, which it depends on.

With this branch the first command prints b build: a is built and exits 0, and publish sends x y p q.

Walkthrough

Workspace dependency ordering now accounts for dependency behavior when grouping cycles. The changes apply to workspace publishing and script execution. A shared strongly connected components implementation supports cycle grouping and replaces the local implementation in sema.

Changes

Workspace dependency cycle ordering

Layer / File(s) Summary
Shared cycle grouping
src/collections/*, src/install/PackageManager/workspace_selection.rs, src/sema/components.rs
Adds a reusable strongly connected components function. Workspace ordering uses it to group cycles after topological ordering stalls.
Workspace publish ordering
src/install/PackageManager/workspace_manifests.rs, src/resolver/package_json.rs, test/cli/install/bun-publish.test.ts, docs/pm/cli/publish.mdx
Workspace edges retain dependency behavior for ordering. Dependency-group precedence changes. Tests and documentation cover ordering across cycles.
Workspace script cycle waits
src/runtime/cli/filter_run.rs, test/cli/run/filter-workspace.test.ts, docs/pm/filter.mdx
Script dependency metadata retains behavior. Cycle handling rebuilds waits using cycle groups and preserves script-chain links. Tests and documentation cover cycle execution and dependent waits.

Merge Risk: 🔵 Low · up to 73fdf

The change preserves dependency ordering for run --filter and publish -r when workspace cycles exist. No concrete production-facing defect was found. A short fixed deadline in the new concurrent tests could cause occasional flaky failures on slow builds, which is minor.

Nothing blocking. The comments below are optional suggestions. There is no need to push a fix for them before merging.

Beyond the inline finding, I also checked: the Tarjan move from src/sema/components.rs to src/collections/strongly_connected_components.rs is byte-identical; the replaced WorkspaceGraph::dependency_order has no stale callers (relation_graph keeps its one caller in add_remove_with_filter.rs); and the offset_from_unsigned in wait_around_cycles only sees pointers pushed from state.handles elements at filter_run.rs:1082, with the pre/post chain links added only after the call, so the SAFETY invariant holds. Given the finding on never-exiting scripts in a cycle, a human look at the intended dev-server behavior is still worthwhile.

Extended reasoning...

The change rewires cycle handling for bun run --filter (src/runtime/cli/filter_run.rs) and bun publish -r (src/install/PackageManager/workspace_selection.rs, workspace_manifests.rs), moves an SCC helper into bun_collections, reorders the dependency-group parse in src/resolver/package_json.rs, and adds tests in both CLI test files; it touches no security-sensitive surface. One confirmed behavioral regression (dependents now wait on a cycle of never-exiting scripts) is posted inline, so approval is not appropriate and the note only records what else was ruled out.

Comment thread src/runtime/cli/filter_run.rs
…cy cycle

`bun run --filter` and `--workspaces` dropped the dependency order of every
selected package when any two of them depended on each other. Now the
packages of a cycle form a group. No script waits for a script of its own
group. Every script waits for all scripts of each other group that its
group depends on, so packages outside the cycle keep their order.

Inside a cycle, edges give way before a group is formed: entries in
devDependencies and optionalDependencies first, then peerDependencies. A
cycle that only such an entry closes keeps the order of its dependencies,
as it did before those entries became ordering edges. A name that
dependencies lists counts as one of those, also when another group lists
it too.

`bun publish -r` and `--filter` apply the same rule, `cycle_groups`. What
is still a cycle is broken at one member as before, and now stays together
after everything else it depends on.

strongly_connected_components moves from bun_sema to bun_collections.
