Summary

seed-derived-data.yml's seed job ran on the pools seed_decide.py picks, and those include owned Macs by design: the trusted pool's j14 seed, and SEED_POOL_1/2 whenever MACOS_RUNNER_PR names an owned pool. Runs 40789802714 and 40755841782 saved seeds from cmux11s and cmux13s, which also run pull request code. The job held the ci-cache-writer R2 write keys there for four saves (Swift packages, SwiftPM manifests, the DerivedData seed, the git object seed). It also held an actions: write token for the compile attribution dispatch.

The R2 writes go through R2 for owned pools as well (owned admission adopts the trusted pool's j14 seed from R2). So the fix is to split the job; making owned pools skip R2 would lose those seeds. Restoring a seed ("Adopt the newest seed") never needed a secret: it reads the public URL. It stays in the build, which also keeps the trusted Mac's local seed clone.

The seed matrix now calls seed-derived-data-pool.yml once per pool. A per-pool call lets each pool's save follow its own build. A needs: in the same workflow would wait for every matrix leg, which would delay the Blacksmith seeds by the trusted pool's 15-50 minutes.

  • seed builds on ${{ inputs.pool }} with contents: read, no secret and no environment. The job id is the same, so glaeda's hook still classes it as seed (a called workflow's GITHUB_WORKFLOW_REF names the caller). Each save becomes a pack: the archive r2-cache.sh would have uploaded goes into a one-day run artifact, at the same point in the step order. The seed is packed after "Keep the seed on this Mac" and before the product steps rewrite Build/Products. "Pack seed" and its upload are not continue-on-error, the same as "Save seed" was.
  • save runs on blacksmith-4vcpu-ubuntu-2404 (ubuntu-24.04 off manaflow-ai), in ci-cache-writer, with contents: read. It downloads the artifacts and uploads them to R2 under the old keys, keeping each step's continue-on-error. What it accepts for each key:
    • Git seed key: git-seed-v1-$GITHUB_SHA, which save computes itself.
    • spm- key: computed by save from the lockfile.
    • SwiftPM manifest key: save computes the 32-hex manifest part from its own full checkout (swiftpm-manifest-cache.sh inputs). Only the 16-hex toolchain part comes from the build, because it hashes the Mac's xcodebuild -version.
    • DerivedData seed key: admission-derived-data-v1-macOS-(ARM64|X64)-<32 hex>-j<n>-$GITHUB_SHA. The fingerprint and width come from the build in exactly that shape, because they need the Mac's Xcode and build paths. So for these two parts the check is a shape check, not a match against a value save computes.
  • Binding. Each archive is bound to the build job of its own lane. The build outputs each upload's artifact-id and the sha256 that r2-cache.sh pack printed for the record and archive. save downloads by artifact-ids, never by name, so a job elsewhere in the run that uploads over the name cannot supply the bytes. publish recomputes the sha256 and fails the step on a mismatch, on a missing digest or record, and on any namespace other than v1/macOS-(ARM64|X64).
  • attribute runs on the same literal label with actions: write. It starts ci-compile-attribution.yml right after a failed Build, as the step did before.

The concurrency group (per pool, root and far lane, cancel-in-progress: false) is unchanged on the calling job, and now covers build and save together. The order stays adopt, record, build, save. The caller passes the three R2 secrets by name: GitHub gives an environment secret to a called workflow only then. Without the pass it is an empty string, and every save would silently write nothing.

Supporting changes:

  • r2-cache.sh gets pack and publish. Together they are save split in two, and they share its upload and pointer code.
  • git-seed.sh gets pack, and cache-save gets a pack-to input.
  • seed_decide.py reads the save job's "Save seed" (seed (<pool>) / save). It still reads runs from before the split.
  • reuse_app_host_products.py and main_compile_attribution.py already match seed (<pool>) / seed with step Build.

What the job on the pool can no longer do: read the R2 write keys, enter ci-cache-writer, or dispatch workflows.

Cost (runs of 2026-10-27/28):

  • A seed archive is 1.4 GB, from 9.2 GB of DerivedData; prune caps it at 12 GiB raw.
  • On owned Macs, the artifact upload costs about what the R2 upload did, because both are limited by the mini's uplink. 776 MB product artifacts took 137-428 s there, and R2 seed saves took 127-828 s.
  • On Blacksmith macOS it is faster: 779 MB took 10 s, against 58-103 s for the R2 save.
  • The save job adds about 1-2 minutes of latency after the build job ends: its start, a download, and the R2 upload from Linux. On the product-publishing pool it also waits for the product upload, which used to come after "Save seed".
  • The save job does a full checkout (without submodules), so that the manifest key's inputs come from a complete index. That adds the checkout time to its latency; I have not measured it on Blacksmith Linux.
  • Artifact storage: up to one 1.4 GB artifact per pool per seeded push, kept for one day.

Follows #27022 (Leo), #27540, #27557, #27622 and #27648; same pattern as #27622.

Testing

Binding follow-up (after review at 8fbcd39): test-only commit c46a28e is red, and fix 29519b7 is green:

  • test_seed_derived_data.py: 1 failure and 4 errors, then 67 OK.
  • test_ci_git_seed.py: 1 failure and 1 error, then 14 OK.
  • test_ci_pull_request_caches_are_read_only.py: FAIL, then PASS.
  • test_ci_r2_cache.sh: FAIL (pack must output the sha256), then PASS.
  • test_ci_swiftpm_manifest_cache.sh: FAIL (inputs must not need xcodebuild), then PASS.

The fix commit also changes two tests. In test_ci_r2_cache.sh, refusal cases now expect a nonzero exit, because a refusal now fails the step. The seed-key test harness now sets SHA256, which the save step reads under set -u.

First pass:

Test-first commit 8ee735a. Each command below fails on it and passes on the head:

Command Test commit (base code) Head
python3 tests/test_seed_derived_data.py 67 ran, 1 failure, 11 errors 67 OK
python3 tests/test_seed_decide.py 26 ran, 9 failures, 1 error 26 OK
python3 tests/test_ci_fork_runner_routing.py 24 ran, 1 failure (seed-derived-data.yml:seed holds a secret) 24 OK
python3 tests/test_ci_git_seed.py 14 ran, 1 failure, 1 error 14 OK
python3 tests/test_main_compile_attribution.py 25 ran, 2 errors 25 OK
python3 tests/test_ci_cache_restore_receipt.py 6 ran, 3 failures 6 OK
python3 tests/test_ci_pull_request_caches_are_read_only.py FileNotFoundError PASS
python3 tests/test_ci_change_areas.py FAIL test_reuse_lookups_match_the_job_name_github_actually_reports PASS
bash tests/test_ci_r2_cache.sh FAIL: pack must not need credentials all PASS

Tests changed only where the structure moved:

  • Build steps, env and runs-on now read the pool workflow's seed job, with inputs.pool in place of matrix.pool.
  • "Save seed" in the build became "Pack seed" there, plus "Save seed" in save.
  • The environment check reads save.
  • The read-only guard accepts a by-name pass to a callee whose secret readers all enter ci-cache-writer. Its store-branch check knows cache-save's pack branch.

New tests:

  • Binding: every download is by the build's artifact-id output, and every publish passes the build's sha256 output.
  • publish refuses tampered bytes, a wrong or missing digest, and a non-macOS namespace, and touches nothing in the bucket when it refuses.
  • swiftpm-manifest-cache.sh inputs runs without Xcode and equals the key's tail. The save step's manifest gate accepts this checkout's inputs and refuses others.
  • The seed key gate refuses 16- and 34-hex fingerprints, -j0 and a Linux namespace.
  • The build holds no secret, and save and attribute are as described above.
  • Every uploaded artifact is downloaded under the attempt that uploaded it.
  • The save step's key gate refuses other commits' keys.
  • seed_decide handles split job names (saved, and committed until the save ends).
  • r2-cache.sh pack/publish runs against the local object server: no credentials needed to pack, publish uploads under the packer's namespace, a published key is skipped and its pointers repaired, and forged records and unpacked keys are refused.
  • git-seed.sh pack produces an archive that installs.

Workflow-file sweep at 29519b7: collected 228, ran 228, the same 5 failures as the base. First-pass sweep (sweep.sh): head collected 228, ran 228, 5 failures (test_check_ghostty_zig_workflows.py, test_ci_merge_main.py, test_cli_workflow_catalog.py, test_ghostty_zig_version_sync.sh, test_web_validation.py); base collected 228, ran 228, the same 5 failures at c858820; no head failure that the base does not have.
actionlint -shellcheck= is clean on seed-derived-data.yml, seed-derived-data-pool.yml and ci-cache-receipts.yml. scripts/ci/check_reusable_workflow_permissions.py passes. scripts/cmux-next/prepush-gate.py does not exist on main.

Observed / Not run

Observed: the commands and sweeps above, on Linux; job logs and timings of seed runs 40789802714, 40786411606, 40755841782, 40595212180 and 40591876271; GitHub's reusable-workflow docs (environment secrets must be passed by name; concurrency is allowed on a calling job).

Not run: no run of the new workflow. It runs only on a push to main or a dispatch, so the first main push after merge is its first execution. Read but not observed live:

  • GitHub lists the called jobs as seed (<pool>) / seed and / save.
  • GITHUB_JOB is seed inside the called workflow, which is what glaeda's hook keys on.
  • A failed job's outputs.build reaches attribute. If it does not, the run's completion still triggers attribution.
  • The public bucket ignores the cache-busting query pack sends. If it does not, pack archives a key that already exists, which costs only time.

…at it packed

seed-derived-data.yml's `seed` ran on decide's pools, owned Macs included
(the trusted pool, and the owned pull-request pool MACOS_RUNNER_PR names),
and held the ci-cache-writer R2 keys there for four saves, plus an
actions: write token for the compile attribution dispatch.

The tests now require:
- the build (seed-derived-data-pool.yml `seed`, called per pool) with no
secret, no environment and contents: read; it packs each archive into a
  run artifact;
- `save` on a literal Blacksmith Linux label in ci-cache-writer, uploading
  only this commit's keys from those artifacts, in the old order;
- `attribute` holding the write token, only after a failed Build;
- seed_decide.py reading "seed (<pool>) / seed" and "/ save" (and old runs);
- r2-cache.sh pack/publish and git-seed.sh pack behaving as save did.

The routing test's exception for ("seed-derived-data.yml", "seed") is
removed. These fail on this commit.
… ephemeral job

seed-derived-data.yml's `seed` ran on decide's pools, which include owned
Macs by design (the trusted pool's j14 seed, and SEED_POOL_1/2 when
MACOS_RUNNER_PR names an owned pool: runs 40789802714 and 40755841782 saved
from cmux11s and cmux13s, which run pull request code). It held the
ci-cache-writer R2 keys there for four saves (Swift packages, SwiftPM
manifests, the DerivedData seed, the git object seed) and an actions: write
token for the compile attribution dispatch. Follows #27022, #27540, #27557,
#27622 and #27648.

The seed matrix now calls seed-derived-data-pool.yml once per pool, with the
same concurrency group per pool, root and far lane (now around build and
save together) and the same inputs:
- `seed` (id kept: glaeda's hook classes the job by it; GitHub lists it as
"seed (<pool>) / seed") builds on the pool with contents: read, no
secret and no environment. Restoring a seed needed no secret and is
unchanged: it reads the public URL. Each save became a pack: the archive
r2-cache.sh would have uploaded goes into a one-day run artifact, at the
same point in the step order (the seed after Keep and before the product
  steps rewrite Build/Products).
- `save` (literal Blacksmith Linux label, ci-cache-writer, contents: read)
downloads them and uploads to R2 with the old keys and continue-on-error
behavior. It accepts only this commit's seed key and git seed key, the
lockfile's spm- key and a manifest key's shape; a pack record names the
  builder's namespace.
- `attribute` (literal label, actions: write) starts the attribution right
after a failed Build, as the step did.

The caller passes the three R2 secrets by name (GitHub resolves an
environment secret in a called workflow only then). r2-cache.sh gains
pack/publish (save split in two, sharing its upload and pointer code),
git-seed.sh gains pack, and cache-save gains pack-to. seed_decide.py reads
the save job's "Save seed" and still reads runs from before the split.

The job on the pool can no longer read the R2 write keys, enter
ci-cache-writer, or dispatch workflows.

Cost, from runs on 2026-10-27/28: a seed archive is 1.4 GB (9.2 GB of
DerivedData; prune bounds it at 12 GiB raw). On owned Macs the artifact
upload costs about what the R2 upload did (both limited by the mini's
uplink: 776 MB artifacts took 137-428 s there, R2 saves of the seed 127-828
s). On Blacksmith macOS it is shorter (779 MB in 10 s against 58-103 s for
the R2 save). The save job adds its start, a download and the R2 upload from
Linux after the build job ends, about 1-2 minutes.

…sha256

Review of #27743: the save job downloaded the build's archives by name, so
another job of the run that uploaded under that name (overwrite) could get
its bytes published with the R2 write keys. The tests now require:
- the build's outputs to carry each upload's artifact-id and the sha256 of
what it packed; the save job to download by artifact-ids, never by name,
  and pass that sha256 to publish;
- r2-cache.sh pack to output sha256, publish to refuse a missing or
  mismatched digest, and to accept only a v1/macOS-(ARM64|X64) namespace;
- swiftpm-manifest-cache.sh inputs (the key's 32-hex manifest part, no
  Xcode), which the save job computes from its own full checkout;
- the seed key gate to take exactly a 32-hex fingerprint.
These fail on this commit.
…a256

Review of #27743: the save job downloaded the build's archives by name, so a
job elsewhere in the run that uploaded an artifact of that name (overwrite)
could get its bytes published with the R2 write keys.

- The build job outputs, per archive, the upload's artifact-id and the
sha256 of what pack wrote (r2-cache.sh pack outputs it; cache-save exposes
it as packed-sha256). The save job downloads by artifact-ids, never by
name, and passes that sha256 to publish.
- r2-cache.sh publish takes the sha256, recomputes it over the record and
archive, and fails the step on a mismatch, a missing digest or record, or
a namespace other than v1/macOS-(ARM64|X64). A refusal is now an error,
not a warning: it is a broken handoff, not a miss.
- swiftpm-manifest-cache.sh inputs prints the key's 32-hex manifest part
with no Xcode. The save job computes it from its own checkout (now a full
one: the index must hold every Package.swift and submodule pointer) and
accepts only a key ending in it. The 16-hex toolchain part hashes the
Mac's xcodebuild -version, so it still comes from the build.
- The seed key gate takes exactly the 32-hex fingerprint and a -j width;
both need the Mac's Xcode and build paths, so they come from the build.

Also: the seed key gate test's harness sets SHA256, which the save step now
reads under set -u.

Walkthrough

The PR adds a reusable per-pool seed workflow that separates cache archive packing from publication. It transfers packed artifacts and SHA-256 values to a separate save job, updates seed-job status handling for the split jobs, and rewires the existing seed workflow to call the reusable workflow.

Changes: Seed build and cache publication

Layer / File(s) Summary
Cache packing and publication
.github/actions/cache-save/action.yml, scripts/ci/r2-cache.sh, tests/test_ci_r2_cache.sh, tests/test_ci_pull_request_caches_are_read_only.py
The cache action adds an optional pack destination and a SHA-256 output. The R2 script adds pack and publish modes, with tests for digest validation, supported namespaces, and publication behavior.
Per-pool seed build and artifact preparation
.github/workflows/seed-derived-data-pool.yml, scripts/ci/git-seed.sh, scripts/ci/swiftpm-manifest-cache.sh, tests/test_seed_derived_data.py, tests/test_ci_git_seed.py, tests/test_ci_swiftpm_manifest_cache.sh, docs/ci-runners.md, .github/workflows/ci-cache-receipts.yml, tests/test_ci_cache_restore_receipt.py
The reusable workflow defines pool inputs and runs seed and cache preparation, build, and artifact packing. Git-seed packing and toolchain-independent SwiftPM manifest input hashing are added. Supporting tests, runner documentation, and workflow path filters are updated.
Artifact publication and workflow wiring
.github/workflows/seed-derived-data-pool.yml, .github/workflows/seed-derived-data.yml, tests/test_seed_derived_data.py, tests/test_main_compile_attribution.py, tests/test_ci_git_seed.py, tests/test_ci_pull_request_caches_are_read_only.py, tests/test_ci_change_areas.py, tests/test_ci_fork_runner_routing.py
The pool workflow publishes packed artifacts from a separate save job. A separate attribution job handles qualifying build failures. The existing workflow calls the reusable workflow, and tests check artifact, permission, runner, and job wiring.
Seed job status and scheduling
scripts/ci/seed_decide.py, tests/test_seed_decide.py
Seed decision logic locates split build and save jobs while continuing to recognize legacy single-job runs. Tests cover saved and running states and commit coverage.

Full details: Description check

Explanation

The description includes the required Summary, Testing, Changelog, and Proof sections. It explains the problem, implementation, security boundaries, validation results, known limitations, and unrun live workflow execution. The checklist section is omitted, but the description is otherwise complete and directly relevant.

Full details: Cmux Cloud Persistent Session And Early Input

Explanation

PASS: The pull request changes seed/cache workflows and CI scripts only. The diff does not create or modify Cloud terminal sessions, cmux-tui clients, terminal transports, PTY readiness, manual renderers, attachment input routing, or terminal auth/revision/lease fences. The cloud-persistent-session rule is therefore not applicable.

Full details: Cmux Swift Blocking Runtime

Explanation

PASS. The pull request changes only Markdown, YAML, Python, and shell files. It adds no Swift or Package.swift changes, and no added diff line contains a listed Swift blocking or timing primitive. The production-Swift check is therefore not applicable.

Full details: Cmux Browser Automation Off-Main

Explanation

PASS: The pull request changes CI workflows, shell scripts, Python helpers, documentation, and tests. It does not change Sources/TerminalController.swift or Packages/macOS/CmuxControlSocket/Sources/CmuxControlSocket/Wire/ControlCommandExecutionPolicy.swift, and the diff contains no browser.* socket automation changes. The check is not applicable.

Full details: Cmux Expensive Synchronous Load

Explanation

PASS: The reviewed diff contains no Swift files or production Swift changes. It only changes CI workflows, shell/Python scripts, documentation, and tests, so it does not introduce an expensive synchronous Swift agent-history load.

Full details: Cmux Cache Substitution Correctness

Explanation

PASS: The pull request changes CI workflows, shell scripts, Python tests, documentation, and an action definition. The authoritative diff contains no production Swift, TypeScript, or JavaScript files, so the cache-substitution correctness condition does not apply.

Full details: Cmux No Hacky Sleeps

Explanation

PASS. The changed shell and Python scripts add no sleep, timer, or fixed-delay synchronization. The existing curl --retry-delay 2, network timeouts, and SQLite timeout remain unchanged. The new published probe uses a bounded HTTP request to check whether an archive exists; it does not wait for lifecycle readiness. Workflow YAML waits are explicitly out of scope.

Full details: Cmux Algorithmic Complexity

Explanation

No algorithmic-complexity violation is introduced. The new r2-cache.sh loops inspect only three fixed archive names/extensions (lines 283-285 and 306-309). seed_decide.py performs one linear pass over the API job list per lookup (lines 115-126); its surrounding repeated lookup pattern already existed and is not worsened by this PR. The new SwiftPM input calculation performs linear repository-index scans once (lines 49-55). Workflow find, archive, and copy operations make single linear traversals, not nested per-target rescans. No scalable workspace, session, or similar user-owned collection is processed with a newly introduced superlinear algorithm.

Full details: Cmux Swift Concurrency

Explanation

PASS: The pull request changes no Swift files. The changed files are workflows, shell/Python scripts, documentation, and tests, so it introduces no cmux-owned Swift concurrency patterns covered by this check.

Full details: Cmux Swift `@Concurrent`

Explanation

The pull request changes no .swift files and introduces no Swift concurrency declarations or call sites. The Swift-related changes are CI scripts, workflow steps, and tests for SwiftPM cache handling, so the @concurrent rule is not applicable.

Full details: Cmux Swift Package Boundaries

Explanation

The reviewed diff contains no Swift, Package.swift, Xcode project, or Swift package source changes. It changes CI workflows, shell/Python scripts, documentation, and tests. Therefore, it does not introduce or expand app-target Swift domain logic covered by the package-boundary rule.

Full details: Cmux Swiftpm Lockfiles

Explanation

The authoritative PR range changes CI workflows and scripts/ci/swiftpm-manifest-cache.sh, including cache-key handling for existing lockfiles. It does not change any Package.swift, Package.resolved, .gitignore, or cmux.xcodeproj path. The workflow resolves and hashes existing SwiftPM inputs but introduces no dependency pin or Xcode package-reference change. No failure condition from swiftpm-package-resolved.md applies.

Full details: Cmux User-Facing Error Privacy

Explanation

PASS. The changed error and diagnostic text is confined to GitHub Actions workflows and scripts/ci/* cache/build tools. The inspected callers are CI jobs, artifact upload/download steps, and operator diagnostics. No changed text has a concrete path to a cmux app UI, product CLI, or product API response. The internal provider names, paths, keys, and workflow details are allowed on this CI surface.

Full details: Cmux Full Internationalization

Explanation

The diff changes only CI workflows/actions, CI scripts, operational runner documentation, and tests. It changes no Swift, Resources, web, InfoPlist, or xcstrings files. Added text is CI configuration, developer-facing script output, comments, or test content, so the full-internationalization failure conditions do not apply.

Full details: Cmux Swiftui State Layout

Explanation

No SwiftUI source changes are present in the reviewed diff. The only Swift-related path is the shell script scripts/ci/swiftpm-manifest-cache.sh and its test; the diff contains no SwiftUI, ObservableObject, @Published, @Observable, GeometryReader, or related state/layout code.

Full details: Cmux Architecture Rethink

Explanation

PASS: The pull request introduces no Swift source, SwiftUI/AppKit bridge, or Swift architecture change. Its only Swift-related changes are a shell-based SwiftPM manifest cache helper and its test. The listed failure patterns do not apply.

Full details: Cmux Swift Auxiliary Window Close Shortcuts

Explanation

PASS: The pull request changes workflows, scripts, documentation, and tests only. The authoritative diff contains no Swift files and no Swift window code. The auxiliary-window shortcut check is therefore not applicable.

Full details: Cmux Source Artifacts

Explanation

All 19 changed paths are intentional CI configuration, scripts, documentation, or tests. The only added path is .github/workflows/seed-derived-data-pool.yml, an ASCII workflow file. No artifact, temporary, cache, DerivedData, log, screenshot, recording, or dependency-checkout path enters the diff. Runtime references such as .ci-source-packages and /private/tmp remain workflow paths, not checked-in files.

Full details: Docstring Coverage

Explanation

Docstring coverage is 38.71% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff with cyclomatic complexity of at least 2. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 31 functions across 13 files.

Resolution

Write docstrings for the functions missing them to satisfy the coverage threshold.

Add a test for a public URL that serves a key the bucket lacks.

No test in tests/test_ci_r2_cache.sh covers publish when the public URL returns 200 and the signed bucket HEAD returns 404. The fake store serves both URLs from one directory, so the two lookups cannot disagree. The only new assertion on the public-200 path checks the already exists; not packing log line. Add a case where the public probe succeeds and the bucket object is absent. Assert the expected outcome, currently a nothing saved warning from store(), and the publish exit status.

Test outline

Give the fixture a way to make the signed HEAD return 404 while the public HEAD still returns 200. Run pack with the public copy present, remove the object from $NS_MAC/objects/, then run publish and assert the outcome.

Unverified finding
We couldn't verify this from the code. It is shown for review, not as a verified issue.

lane_jobs relies on exact composed names for the new build and save jobs. The supplied workflow comments and synthetic tests assume GitHub reports those names, but no observed new-workflow run establishes that representation.

Saved seeds are not recognized and the affected pools rebuild unnecessarily, while running seeds may not be recognized for scheduling.

This can occur when: GitHub reports a called matrix job with a different prefix, root formatting, or display name.

Unverified finding
We couldn't verify this from the code. It is shown for review, not as a verified issue.

running treats a successful completed split build with no listed save job as committed without checking whether its workflow run is still active. A cancelled or terminal run whose save job was never created can therefore cover its commit indefinitely.

Later seed decisions may choose the near lane using a covering seed that will never publish, delaying a needed far seed.

This can occur when: A run finishes or is cancelled after its build succeeds but before a save job appears in the jobs response.

Keep main seed builds off reused pull-request Macs.

seed can run on the owned pull-request pool named by MACOS_RUNNER_PR. That Mac keeps its home directory between jobs. install-rust-ci.sh puts $HOME/.cargo/bin first on PATH, so a planted binary there runs in the seed build. publish checks only that the digest matches what pack produced, and readers unpack the archive without a content check. Run seed jobs only on the trusted pool or an ephemeral runner.

Remove the scratch copy when pack_seed fails.

pack_seed deletes its scratch copy only after both steps succeed. Under set -e, a failed stage or pack exits the script first, so the copy remains on the runner. The pack step runs on the job's pool, which can be a reused owned Mac. Register the cleanup with a trap right after mktemp -d.

Fail the Save seed step when R2 credentials are missing.

publish returns success when credentials fails. The "Save seed" step in the save job does not set continue-on-error, so it concludes success without writing the seed to R2. seed_decide.py then counts that seed as saved. Later pushes with the same build inputs skip the Mac seed build, and PR restores miss the seed. Change the early return in publish to fail the step.

Review (subagent, correctness first): SHIP at 29519b7

Security lens, two rounds. Round 1 gave SHIP at 8fbcd39: every job-name reader still matches, and the build job on the pool holds no secret. It also found that the handoff was not bound to its lane. The fix: download by artifact-id, check the sha256, compute the manifest inputs in the save job, and pin the namespace. Round 2 confirms these protect against other jobs in the run and against tampering in transit. A hostile build job can still pick its own key values; the seed-key check is only a shape gate for those values, which only the Mac can compute. That limit is stated in the body and added to #27746. The full checkout in the save job runs no repository code before the keys are set. Sweep: collected 228, ran 228; the only failures are base failures.

Review (subagent, correctness first): SHIP at edfdc4a

This head merges origin/main (#27718) into the branch. The merge changes only the exception list of the routing test, and it keeps all three entries removed. The seed and pool workflows have no change from 29519b7, the head that had SHIP. origin/main...edfdc4a has the same changed lines as before. Routing (24), seed_derived_data (67), seed_decide (26), owned_pool_rescue (356), read-only caches, r2-cache.sh and the reusable-permissions check all pass.

Quote the archive and stage paths in the unpack command.

The unpack command is built with an f-string and run with shell=True. A temporary path that contains spaces splits into separate shell words, so tar receives the wrong -C argument and this test fails even when the archive is correct.

Review comment at @tests/test_ci_git_seed.py at line 212:
Update the shell command passed to subprocess.run so the archive and stage paths
are safely quoted as single arguments when paths contain spaces; use shlex
quoting for both paths.
