Bound workstream startup to the recent tail (#21352) - #24206
Fixes#21352. Feed startup read the whole append-only ~/.cmuxterm/workstream.jsonl into memory and decoded every row, twice: once to count rows for the revision (loadRevision) and once to find the latest items (loadLatest). The log is never compacted, so this cost grows with every session. On a 3.1 GB log, WorkstreamStore.start() takes about 72 s and peaks at 10 GB of memory before the Feed is usable.
Startup now reads a bounded tail from the end of the file and keeps the newest version of each item in it. Older history pages in on demand with byte-offset cursors, as loadOlderItems() already did. Startup cost no longer depends on history size: about 0.1 s and 40 MB on the same 3.1 GB log.
What changes:
Startup tail. Reads backwards from EOF until it has enough rows (at most 8 MiB + 1 byte) and collapses duplicate IDs in that tail. A row over the existing 8 MiB cap is skipped and never buffered whole; if the newest row alone is that large, startup pages past it rather than showing an empty Feed. An ordinary row that straddles a read window is kept whole: the next page reads it from its start.
Budget.AppDelegate passes a 5 s startup budget, which bounds how long the Feed waits on a slow disk (the load already ran off the main actor). If it expires, the store publishes what it has read and the paging cursor still covers every row, so a slow disk delays history, it doesn't lose it.
Revision. The feed revision becomes a byte-count generation (it grows with every append, so it no longer needs a scan) with a durable high-water sidecar, <log>.revision, for transitions that change the remote validator without appending. It doesn't go backwards across an orderly restart or cmux feed clear; a crash with a sidecar write still pending can lose at most the bumps that didn't append.
Mobile revision.combinedMobileFeedRevision keeps the packed namespace older phones may have cached, with the notification lane pinned to its maximum. The result is never below a value an older Mac sent for the same workstream revision, and it no longer depends on whether notification history has loaded yet; on main it returned the bare workstream value before notifications loaded and the packed value after, so it could move backwards. Byte revisions outgrow the 32-bit lane, so past 1 GiB it continues linearly instead of shifting into the sign bit.
Pending items. Pending items restored by the async load are reconciled once it finishes, so the ones whose agent process is gone expire at launch. On main, install reconciled before the load completed, so they stayed pending.
Quit and clear. Orderly quit flushes pending journal and sidecar writes, inside the existing .agentTermination cleanup deadline. cmux feed clear goes through the persistence actor so the revision floor survives a clear.
Overlap with #22901. That PR adds a request-ID index to WorkstreamStore and rebuilds it in start(), which this PR rewrites. The two conflict only there. Whichever lands second needs rebuildRequestIndex() after the startup snapshot (and any items ingested during the load) are applied; I'll rebase this one if #22901 lands first.
Testing
Startup cost, main vs this branch. A small executable links each tree's CMUXAgentLaunch, writes a synthetic history through the package's own encoder (about 1.6 KB per row, close to a real log), and times WorkstreamStore(persistence:).start() the way AppDelegate calls it, with /usr/bin/time -l for peak RSS. Each run gets a fresh APFS clone of the same file. Three runs each on an M5 Mac Studio that was otherwise busy (load average about 100), Release build:

Package tests.swift test --package-path Packages/macOS/CMUXAgentLaunch: 893 tests in 101 suites passed on this head. New coverage in WorkstreamPersistenceTests and WorkstreamStoreStartTests includes:
every row reachable exactly once through startup plus paging when rows are about 30 KB (so 300 rows overflow one read window);
a sweep of startup budgets from 0 to 20 ms, where wherever the budget expires the published items plus the pages before the cursor cover all 3,000 rows;
oversized, malformed and torn rows, including an oversized newest row;
revision floors across restart, clear and an oversized sidecar.
App target.scripts/test-unit.sh build-for-testing (cmux-unit) builds the app and cmuxTests. python3 scripts/verify-local.py --affected passes all 6 selected checks.
Observed / Not run
Observed: the measurements above; the package suite passing; the app and test target compiling.
Not run:cmuxTests were compiled, not executed. That covers the FeedCoordinatorTests revision cases and the PiFeedDockOwnershipTests call-site update. A unit-test host on a developer Mac installs the Feed store on the real ~/.cmuxterm/workstream.jsonl, so I didn't run them outside an isolated machine.
Not run: a live tagged-app launch against a multi-GB history.
No red test on main: the bug is startup cost, which the measurement shows; there's no unit test that fails on main for it.
Changelog
Fixed: cmux no longer stalls at launch, or uses gigabytes of memory, reading a long Feed history; startup now loads only recent history and pages in the rest.
Proof
No UI change; the evidence is the measurement above.

Mobile RPC contract: the feed.list / feed.changed revision keeps its packed namespace and only moves forward relative to any value an older Mac sent (mobileFeedRevisionCoversLegacyPackedValues, the cutover tests), so existing phone clients' cache validation still applies.

Summary by cubic
Fixes Feed startup reading the entire append-only ~/.cmuxterm/workstream.jsonl into memory and decoding every row twice, which on a 3.1 GB log took about 72 s and peaked at 10 GB of memory. Startup now reads a bounded tail from the end of the file, keeps the newest version of each item in it, and pages older history in on demand, bringing the same startup down to about 0.1 s and 40 MB.
Rows over the 8 MiB cap are skipped without buffering. If the newest row alone is oversized, startup pages past it instead of showing an empty Feed. An ordinary row that straddles a read window is kept whole.
A 5 s budget bounds Feed startup on slow disks, and an expired budget leaves the paging cursor covering every row, so a slow disk delays history instead of losing it. History paging is bounded too, so a single UI walk can't scan an unbounded file.
The feed revision becomes a byte-count generation with a durable high-water sidecar (<log>.revision) that survives restart and cmux feed clear; writers are serialized across processes with a file lock so a concurrent writer can't lower a committed high-water mark. The mobile-compat packed value pins the notification lane and continues linearly past 1 GiB.
Restored pending items are reconciled after the async load, so items whose agent process is gone expire at launch.
Overlapping recovery pages are deduplicated and materialized, so each item's newest status and reply survives recovery, including malformed and torn rows.
Payloads are redacted at the journal boundary before encoding.
Orderly quit defers termination while journal or sidecar writes are in flight, so the cleanup task flushes them first; a pending write is no longer skipped when nothing else blocks quit, and failed journal appends and sidecar writes are logged.
Written for commit 860d0c0. Summary will update on new commits.

Bug Fixes
Feed history now loads within a bounded time, even when logs contain malformed or unusually large entries.
Restored feed items and older history are handled more reliably, and interrupted log entries are repaired during later updates.
Clearing the feed preserves revision continuity, and pending items are reconciled after startup.
Feed updates use consistent revision tracking, and feed data is flushed during app shutdown to help preserve recent changes.
Workstream persistence now reads bounded portions of history, repairs unterminated rows, and stores a durable revision floor. Store startup and paging use configured bounds. Feed revisions use the workstream revision, and Feed startup and termination reconcile and flush persistence.

Bounded JSONL persistence and recovery Packages/macOS/CMUXAgentLaunch/Sources/CMUXAgentLaunch/Workstream/WorkstreamPersistence.swift, Packages/macOS/CMUXAgentLaunch/Tests/CMUXAgentLaunchTests/Workstream/WorkstreamPersistenceTests.swift, CLI/cmux.swift
Persistence uses bounded startup and history reads, skips malformed or oversized rows, repairs unterminated rows on append, and preserves a revision floor when clearing the log. Tests cover bounded reads, paging, repair, and revision recovery. feed clear now awaits the persistence clear operation.
Bounded store restoration and revision writes Packages/macOS/CMUXAgentLaunch/Sources/CMUXAgentLaunch/Workstream/WorkstreamStore.swift, Packages/macOS/CMUXAgentLaunch/Tests/CMUXAgentLaunchTests/Workstream/WorkstreamStoreStartTests.swift, cmuxTests/PiFeedDockOwnershipTests.swift
Store startup loads a snapshot under configured time budgets and records diagnostics. Older-history loading walks pages up to a configured limit. Revision increments saturate at Int.max and are persisted through an ordered sidecar-write task. Tests cover startup, paging, revision floors, pending writes, and updated initializer call sites.
Feed startup, revisions, and termination Sources/AppDelegate.swift, Sources/Feed/FeedCoordinator.swift, Sources/TerminalController+MobileFeed.swift, cmuxTests/FeedCoordinatorTests.swift
Feed revision calculations use the workstream revision and retain the legacy low-lane value. Startup reconciles restored pending items. Termination cleanup awaits Feed persistence flushing. Tests check revision ordering across numeric boundaries.
manaflow-ai/cmux#4034: The PR bounds startup history loading and pages older history, matching the issue’s initial-load concern. The issue’s SwiftUI row-rendering behavior is not addressed in the supplied changes.

Full details: Cmux Cloud Persistent Session And Early Input
Explanation
The authoritative PR diff changes Feed/workstream persistence, revision handling, startup restoration, termination flushing, and related tests. The only CLI change routes feed clear through WorkstreamPersistence; no Cloud terminal creation, cmux-tui client or transport, manual renderer, Ghostty runtime admission, or remote input attachment code changes. No explicit cloud persistent-session or early-input failure condition is introduced.
Full details: Cmux Swift Actor Isolation
Explanation
No changed production code introduces the listed actor-isolation defects. WorkstreamPersistence remains an actor, and its new StartupDiagnostics and StartupSnapshot values are Sendable. WorkstreamStore is explicitly @MainActor; startup and persistence tasks use explicit or inherited main-actor boundaries. FeedCoordinator keeps store access behind @MainActor members. The new logger is explicitly nonisolated, and the existing WorkstreamTransport protocol is unchanged and not main-actor isolated. Tests were excluded from this assessment.
Full details: Cmux Swift Blocking Runtime
Explanation
No prohibited blocking synchronization was introduced. The production diff adds no semaphore, thread-blocking wait, sleep, delayed dispatch, main-queue sync, timer, or manual lock. Task.value awaits in WorkstreamStore join explicit persistence tasks, not thread-blocking waits. DispatchTime deadlines in WorkstreamPersistence bound file scanning; the loops advance file cursors and do not poll an external state or wait for synchronization.
Full details: Cmux Browser Automation Off-Main
Explanation
The pull request does not change browser socket automation. Sources/TerminalController.swift and ControlCommandExecutionPolicy.swift are unchanged, and the diff adds no browser/WebKit/socket-worker automation commands. The changes are limited to workstream persistence, Feed revisions, startup, and shutdown handling.
Full details: Cmux Expensive Synchronous Load
Explanation
No prohibited main-actor synchronous history load was introduced. WorkstreamPersistence remains a non-main actor (WorkstreamPersistence.swift:9), and WorkstreamStore calls loadStartupSnapshot and loadPage with await from its @MainActor methods (WorkstreamStore.swift:151-158, 201-217). The new startup loader reads a bounded tail and capped rows (WorkstreamPersistence.swift:190-198, 414-505), replacing the base revision and latest loaders that decoded the whole file. App startup only awaits store.start() from a main-actor task (AppDelegate.swift:1791-1793); UI updates occur after the off-main actor load. The interactive history path also awaits the persistence actor rather than performing file reads synchronously on MainActor.
Full details: Cmux Cache Substitution Correctness
Explanation
PASS. The PR does not replace workstream rows with a cached value. loadStartupSnapshot and loadPage perform fresh bounded reads from the JSONL file, and older rows remain reachable through byte cursors. The revision sidecar is durable generation metadata, not an opportunistic item cache: a missing sidecar falls back to the current file size (WorkstreamPersistence.swift:303-306), and WorkstreamStore.bumpRevision() persists updates through an ordered write chain (WorkstreamStore.swift:349-388). The mobile feed also keeps the store revision event-driven and intentionally removes notification history from the workstream revision; the feed rows still come from the store snapshot.
Full details: Cmux No Hacky Sleeps
Explanation
PASS: The pull request changes only Swift source and Swift test files. The rule applies to TypeScript, JavaScript, shell, and non-Swift build/runtime scripts. No covered non-Swift file or fixed delay was introduced by this diff.
Full details: Cmux Algorithmic Complexity
Explanation
The production diff does not introduce a prohibited complexity pattern. WorkstreamPersistence bounds startup and page reads to an 8 MiB window and 10,000 tail rows, uses dictionary/Set deduplication, and performs at most one sort over that bounded result. WorkstreamStore uses Set lookups for restored and paged IDs, and its malformed-history walk is capped at 16 page reads. The existing context-index sort remains bounded by the 2,000-item ring and is not worsened. The PR description also reports startup measurements on histories up to 3.1 GB.
Full details: Cmux Swift Concurrency
Explanation
The diff does not introduce a flagged legacy async pattern. New persistence work uses Swift concurrency and stores both revisionPersistenceTail and persistenceTail for ordered writes; flushPersistence() awaits them. Startup and feed clear use async actor calls. No new background DispatchQueue, Combine app state, or cmux-controlled completion-handler API appears. Existing AppKit/Dispatch callback code is unchanged or remains at an allowed boundary.
Full details: Cmux Swift `@Concurrent`
Explanation
Pass. The changed heavy persistence operations remain isolated in the WorkstreamPersistence actor and callers use explicit await actor hops. WorkstreamStore remains intentionally @MainActor and its async methods coordinate UI state while awaiting persistence actor methods. The new runFeedClear() also awaits the actor’s clear(). The only added nonisolated declaration is a synchronous logger constant, and the diff adds no invalid or missing @concurrent annotation.
Full details: Cmux Swiftpm Lockfiles
Explanation
The PR changes no Package.swift, Package.resolved, .gitignore, workflow, or Xcode project package-reference files. CMUXAgentLaunch has no external SwiftPM dependencies, so no package-local lockfile update is required. No lockfile or package-reference policy violation is introduced.
Full details: Cmux Swift Logging
Explanation
The changed runtime logging uses OSLog.Logger in WorkstreamStore.swift. The file-scoped logger is declared nonisolated private let, as required for MainActor-isolated code. Added error details use privacy: .private(mask: .hash), and the warning logs only elapsed time and file size. No new print, debugPrint, dump, NSLog, or ad hoc diagnostic output was introduced. The CLI print calls remain intended user-facing output.
Full details: Cmux Full Internationalization
Explanation
PASS. The production diff adds no new user-facing Swift copy or catalog/web locale changes. The added string literals are OSLog diagnostic messages, protocol/file tokens, and comments. The existing CLI print("Cleared ...") is unchanged. Tests and operational diagnostics are allowed by the internationalization rule.
Full details: Cmux Swiftui State Layout
Explanation
PASS: The PR does not introduce or expand a SwiftUI view, list row, GeometryReader, or render-time state mutation. WorkstreamStore already used @Observable in the base revision; the PR only adds observable store properties and persistence behavior. The changed ObservableObject occurrence is an existing test type touched only by closure syntax.
Full details: Cmux Architecture Rethink
Explanation
The diff does not introduce sleeps, delayed dispatch, polling, locks, notification waits, or duplicate state owners. WorkstreamPersistence owns the JSONL and revision sidecar, WorkstreamStore owns queued writes and startup state, and FeedCoordinator owns pending-item reconciliation. The second reconciliation call uses the same shared action path after asynchronous restoration, so restored pending items do not remain in a bad state.
Full details: Cmux Swift Auxiliary Window Close Shortcuts
Explanation
PASS. The pull request changes Feed persistence, startup, revisions, and termination handling. The diff adds no NSWindow, NSPanel, NSWindowController, SwiftUI Window, or WindowGroup code, and no close-shortcut routing. The deterministic scripts/lint_auxiliary_window_close_shortcuts.py check also passes.
Full details: Cmux Source Artifacts
Explanation
The pull request changes only hand-written Swift source and test files. All ten paths are existing product or test locations, and the diff adds no logs, screenshots, recordings, temporary directories, caches, build output, dependency checkouts, or copied artifacts. The rule's artifact-path and artifact-content checks found no matches.
Full details: Cmux Swift Package Boundaries
Explanation
The pull request materially expands independent mobile revision logic in the app target. FeedCoordinator.combinedMobileFeedRevision(workstream:) in Sources/Feed/FeedCoordinator.swift now implements a pure integer packing, cutover, monotonicity, and saturation algorithm with no AppKit, UI state, Ghostty, or singleton dependency. TerminalController+MobileFeed.swift and FeedCoordinator.install call it, while cmuxTests/FeedCoordinatorTests.swift tests its independent cases. This violates the package-boundary rule for reusable, independently testable domain logic. The CMUXAgentLaunch workstream persistence changes are already behind a SwiftPM target and do not resolve this separate boundary issue.
Resolution
Extract the revision algorithm and its tests into a small SwiftPM target such as CmuxMobileFeedCore. Expose a public API such as MobileFeedRevision.value(forWorkstream:). Keep FeedCoordinator and TerminalController as app-target integration glue and call the package API from both sites.
Full details: Cmux User-Facing Error Privacy
Explanation
The changed cmux feed clear path can expose raw persistence errors to CLI users. runFeedClear() now calls WorkstreamPersistence.clear(), which newly loads and writes the .revision sidecar before deleting workstream.jsonl; those filesystem errors propagate. CMUXTermMain prints String(describing: error) to stderr, so sidecar paths and raw filesystem details can reach the end user. lastPersistenceError also still stores String(describing: error), although no direct UI consumer was found in this checkout.
Resolution
Catch persistence failures inside runFeedClear() and throw a sanitized CLIError, such as Could not clear Feed history. Check cmux permissions and try again. Do not pass sidecar or filesystem errors to the CLI printer. Replace lastPersistenceError = String(describing: error) with a safe product-level category/message, or keep raw details only in private diagnostics.
Full details: Cmux No Test Or Debug Seam In Production Source
Explanation
The prior failure remains unresolved. The PR adds public private(set)lastPersistenceDiagnostic and lastPersistenceError to production WorkstreamStore.swift. Repository searches show that tests are the only readers; production code only assigns these properties. The added tests use @testable import CMUXAgentLaunch, so these are test-observation accessors exposed from Sources.
Resolution
Change both properties to internal private(set) or remove the production accessors and observe the state through the test target. Keep the tests using @testable import CMUXAgentLaunch. Do not expose test-only persistence state as public production API.
Full details: Linked Issues check
Explanation
For [#21352], the PR implements bounded-tail startup, byte-count revisions with a sidecar, single-flight start(), asynchronous persistence loading, guards for malformed and oversized rows, and regression tests for paging, budgets, repeated starts, and oversized history. WorkstreamPersistence still appends to workstream.jsonl and does not rotate or compact it. The log can therefore grow without bound, which leaves one direct coding requirement unmet.
Resolution
Implement log rotation or compaction before workstream.jsonl grows large. Preserve revision floors and paging cursors across the operation. Add automated tests for rotation or compaction, restart behavior, and recovery of retained history.

I reviewed the bounded recovery paths and pushed two fix commits on the PR branch (9020b8d). They keep only the newest journal mutation per event UUID when older pages are loaded and when an oversized/undecodable tail falls back to a bounded page; this prevents stale pending/resolved duplicates after restart. Added a regression covering a zero startup budget and pending-to-resolved mutation.
The PR branch is now current with origin/main and the merge-tree conflict check is clean. I also queued the focused CMUXAgentLaunch package suite through the controller fleet (c7176b5a54cbca7373f6c17f) and am waiting for CI/review checks to settle.

… restore
Red tests for bounded session restore. Today an imported or runaway
snapshot is decoded and replayed with only per-container caps, so a file
can multiply them (12 windows x 128 workspaces x 512 panels = 786,432
panels) into a restore swarm, build an unbounded split graph, or replay
unbounded scrollback. These tests pin what the next commit adds:
- import refuses JSON nested past the decode limit, and empty files,
before decoding; the app's own snapshot still loads with a several-MiB
string;
- untrusted imports clamp structural fan-out and scrollback before
replay, and panel fan-out has a global budget;
- trusted restore applies the global panel budget without stripping
commands, deduplicates repeated panel IDs, bounds a skewed deep layout
without overflowing the stack, reports panels cut off below the depth
cap as dropped, and leaves ordinary layouts unchanged;
- crash-time window copies are merged only on exact or fingerprinted
matches, never by position, so unique workspaces are kept.

- SessionSnapshotRepository scans an import before Foundation decodes it:
at most 256 MiB, JSON nesting 512, 1,000,000 structural tokens. String
length is deliberately not limited, since the app's own snapshot can
hold a large draft or scrollback string.
- SessionPersistencePolicy adds global bounds: 4,096 panels per snapshot,
16,384 layout nodes and depth 512. Layout normalization is iterative,
deduplicates panel IDs and records what it dropped (removedAny plus a
breadcrumb) instead of dropping silently.
- Crash storage merges duplicate crash-time windows only on exact or
fingerprinted matches and leaves crash-only diagnostic state alone.
- AppDelegate logs the counts so a refused or trimmed restore is
diagnosable.

Startup read the whole append-only ~/.cmuxterm/workstream.jsonl into
memory and decoded every row twice: once to count rows for the revision
and once to load the latest items. On a 3 GB log that is about 72 s and
10 GB of memory before the Feed fills, and the cost grows with every
session.
Startup now reads a bounded tail from the end of the file and keeps the
newest version of each item in it; older history pages in on demand
with byte-offset cursors. A row over the 8 MiB cap is skipped and never
buffered whole, and an ordinary row that straddles a read window is kept
whole. When the newest row alone exceeds the window, startup pages past
it instead of showing an empty Feed. A 5 s budget bounds how long the
Feed waits on a slow disk; if it expires, the published items and the
paging cursor still cover every row.
The feed revision becomes a byte-count generation with a durable
high-water sidecar (<log>.revision), so it no longer needs a full scan
and doesn't go backwards across an orderly restart or a clear. The
mobile revision keeps its packed namespace with the notification lane
pinned, so it can't fall below a value an older Mac sent, and it
continues linearly past 1 GiB instead of overflowing.
Restored pending items are reconciled after the async load, so ones
whose agent is gone expire at launch. Orderly quit flushes pending
journal and sidecar writes, and a failed sidecar write is logged. `cmux
feed clear` goes through the persistence actor so the revision floor
survives a clear.
The quit gate deferred termination only for owned cleanup, local
terminals or pending notification writes. With none of those, AppKit
terminated immediately and a queued Feed journal or revision write was
skipped. The store now counts in-flight writes and the gate defers while
any remain, so the existing cleanup task flushes them first.

Quality audit is still in progress; this PR is not ready for review yet. The last pushed head (860d0c0) passed 904 package tests, but self-review found that its 2 GiB validator saturation would stop later mobile invalidations. The corrected local commit 9fabb0d restores an increasing validator, compares legacy row counts with byte generations during migration, and makes deadline-aborted fallback preserve the original EOF cursor. Exact migration/deadline regressions and all 17 static checks are in place. Native validation of that committed source is queued as controller job dc261ad36825c55196f2e771; I will push after it passes and then require green CI on the resulting head. No Ready for review claim yet.

Summary
Fixes #21352. Feed startup read the whole append-only
~/.cmuxterm/workstream.jsonlinto memory and decoded every row, twice: once to count rows for the revision (loadRevision) and once to find the latest items (loadLatest). The log is never compacted, so this cost grows with every session. On a 3.1 GB log,WorkstreamStore.start()takes about 72 s and peaks at 10 GB of memory before the Feed is usable.Startup now reads a bounded tail from the end of the file and keeps the newest version of each item in it. Older history pages in on demand with byte-offset cursors, as
loadOlderItems()already did. Startup cost no longer depends on history size: about 0.1 s and 40 MB on the same 3.1 GB log. What changes:
AppDelegatepasses a 5 s startup budget, which bounds how long the Feed waits on a slow disk (the load already ran off the main actor). If it expires, the store publishes what it has read and the paging cursor still covers every row, so a slow disk delays history, it doesn't lose it.<log>.revision, for transitions that change the remote validator without appending. It doesn't go backwards across an orderly restart orcmux feed clear; a crash with a sidecar write still pending can lose at most the bumps that didn't append.combinedMobileFeedRevisionkeeps the packed namespace older phones may have cached, with the notification lane pinned to its maximum. The result is never below a value an older Mac sent for the same workstream revision, and it no longer depends on whether notification history has loaded yet; on main it returned the bare workstream value before notifications loaded and the packed value after, so it could move backwards. Byte revisions outgrow the 32-bit lane, so past 1 GiB it continues linearly instead of shifting into the sign bit.installreconciled before the load completed, so they stayed pending..agentTerminationcleanup deadline.cmux feed cleargoes through the persistence actor so the revision floor survives a clear.Overlap with #22901. That PR adds a request-ID index to
WorkstreamStoreand rebuilds it instart(), which this PR rewrites. The two conflict only there. Whichever lands second needsrebuildRequestIndex()after the startup snapshot (and any items ingested during the load) are applied; I'll rebase this one if #22901 lands first.Testing

Each run gets a fresh APFS clone of the same file. A unit-test host on a developer Mac installs the Feed store on the real~/.cmuxterm/workstream.jsonl, so I didn't run them outside an isolated machine.main: the bug is startup cost, which the measurement shows; there's no unit test that fails onmainfor it.Changelog
Fixed: cmux no longer stalls at launch, or uses gigabytes of memory, reading a long Feed history; startup now loads only recent history and pages in the rest.
Proof
No UI change; the evidence is the measurement above.
Checklist
feed.list/feed.changedrevision keeps its packed namespace and only moves forward relative to any value an older Mac sent (mobileFeedRevisionCoversLegacyPackedValues, the cutover tests), so existing phone clients' cache validation still applies.Need help on this PR? Tag

Fixes Feed startup reading the entire append-only
~/.cmuxterm/workstream.jsonlinto memory and decoding every row twice, which on a 3.1 GB log took about 72 s and peaked at 10 GB of memory. Startup now reads a bounded tail from the end of the file, keeps the newest version of each item in it, and pages older history in on demand, bringing the same startup down to about 0.1 s and 40 MB.<log>.revision) that survives restart andcmux feed clear; writers are serialized across processes with a file lock so a concurrent writer can't lower a committed high-water mark. The mobile-compat packed value pins the notification lane and continues linearly past 1 GiB.Written for commit 860d0c0. Summary will update on new commits.
