Navigate logical layers of code changes, visualize relationships, and explore their blast radius. 📝 WalkthroughWalkthroughThe product fetch command now tries an eligible LAN helper before existing peer sources. Cache metadata and restore measurements distinguish LAN-sourced products from other peer-sourced products. New tests cover fetch validation, fallback, source reporting, and CI integration. Merge Risk: 🔵 Low · up to The change is mergeable with a narrow reporting risk: an unusual helper timing value can produce a nonstandard output. Normalize it before relying on LAN metrics. Security Architecture ReviewSecurity architecture risk: 🟡 Moderate · up to The new route checks downloaded bytes before use and retains the existing fallback. The authorization and installation of the LAN helper have not been established, so the full exposure of the new route remains uncertain. Retained concerns

Handle non-finite lookup_seconds values before emitting fetch outputs.
When the helper returns NaN or Infinity, scripts/ci/peer_product_source.py:597 preserves the non-finite value. The fetch command then emits nan or inf in its JSON output. These are nonstandard JSON values and can be rejected by strict consumers. The admissions.jsonl failure path is not established.

Failing first: peer_product_source.py has no LAN source yet. The test is registered (test-execution.toml, ci-artifact-transport.yml) in this commit so the commit is consistent and fails only for the missing behaviour. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
On an owned Mac, peer_product_source.py fetch asks glaeda's LAN helper at /Library/Application Support/glaeda/bin/glaeda-lan-fetch for the app-host product by content digest before the HTTPS peers, R2 and GitHub. The helper runs only when it and every directory up to / are root-owned and not group- or other-writable, with a minimal environment (no tokens) and a max size. Its file counts only when it is a single-link regular file that hashes to the digest GitHub recorded; anything else is a miss and the existing sources run. The file moves into place without replacing anything. A LAN object is stored in the node cache as source class "peer", so older consumers keep it, and is verified against GitHub's artifact metadata (a "lan" finalize input). "lan" stays in the metrics: source=lan, lan_status, lan_seconds and lan_peer are documented as a contract for the fleet's admissions.jsonl, and restore reports the "lan" route. Why
A consumer of the app-host test product (the app-host shards, and the other
peer_product_source.py fetchcallers inci-macos.yml) downloads 650-830 MB from GitHub in about 130 s p50 on an owned mini. It does so even when another owned mini already holds that exact object in its node-local product cache. Mini to mini over the LAN, the same object takes about 6-7 s: a 648 MB object moved cmux14 to cmux15 in 5.9 s, including sha256 on arrival, while cmux14's load average was about 42 (2026-09-25).What
peer_product_source.py fetchfirst asks glaeda's LAN helper,/Library/Application Support/glaeda/bin/glaeda-lan-fetch product SHA256 DEST, usingEXPECTED_SHA256. It does this only when all of these hold:<mini>-glaeda[-N],node_product_cache.OWNED_RUNNER);/, are root-owned, not symlinks, and not group- or other-writable, so no job can rewrite or rename it (_root_owned_chain);os.accesssays the job user cannot write it (this catches ACLs).The helper is deliberately not under
/Users/Shared/cmux-build-fleet. The fleet user owns that tree, so a job could rename a root-owned file there. The helper is not trusted.
--max-bytes MAX_OBJECT_BYTES.MAX_OBJECT_BYTES, whose sha256 equals the digest GitHub recorded. The link count is checked before hashing, because a second name would let the helper change the file after the check. Anything else is a miss, and the existing trusted HTTPS peers, layers, R2 and GitHub run unchanged.PATH=/usr/bin:/bin,HOMEandLANG, with noGITHUB_TOKENor runtime tokens.app-host-products/only after that check, without replacing anything: the destination is claimed withmkdir, which fails if anything is there. Restore still verifiesEXPECTED_SHA256and runs the canonical product validation.Metrics, and their contract.
source=lan,lan_status,lan_seconds,lan_peerandtransfer_seconds/bytes_transferred.source=lan,lan_status,lan_secondsandlan_peerare documented inlan_fetch_exactas a contract: the fleet routing'sadmissions.jsonlreads them. Add new fields rather than renaming these.route: "lan"andpeer_source.peer, so consumers on older revisions (which delete entries with a class they don't know) keep it.lanis only a finalize input: it verifies the object against GitHub's artifact metadata rather than the same-run shortcut, because a LAN object can come from another run.lanalso stays in the metrics.Workflow: in each of the three consumers in
ci-macos.yml, finalize maps a LAN hit tolan, and restore receivesCMUX_PEER_PRODUCT_SOURCE.This changes nothing until an operator installs the glaeda side (teamleaderleo/glaeda#1275):
lan-fetchbroker LaunchAgent;glaeda-seed-lan helper-install HOST... --apply, which goes through the fleet Keychain sudo path.Without the helper, or on Blacksmith or GitHub-hosted runners,
lan_statusisunavailableand the old path runs.Local Network Privacy
A CI step on a mini cannot open LAN connections itself. macOS refuses every process that has a non-Apple ancestor in its launchd job, and runner jobs descend from
Runner.Listener. I measured this with transientlaunchctl submitprobes on cmux12s, removed afterwards:/bin/bash→ Homebrew python3 →/usr/bin/nc/bin/bash→/usr/bin/python3/bin/bash→/usr/bin/ncSo the glaeda helper hands the request to a broker LaunchAgent, which runs as
/usr/bin/python3 -Iand is reached through a Unix socket in a private directory. That broker is the process that opens the ssh connections. I have not observed this inside a real CI job yet; the first owned run will show it.Tests
tests/test_lan_product_source.pyand registers it intests/test-execution.tomlandci-artifact-transport.ymlin the same commit, so that commit is consistent.lan_helper,lan_fetch_exact,LAN_FETCH_HELPERandSOURCE_CLASSESare absent, the workflow wiring is absent, and so ispeer_source.python3 tests/test_lan_product_source.py: 15 tests OK).
