Warm routing had no gain because it matched exact keys and took only idle runners, and nothing recorded what a compile cost against how far its start was. This records that for every owned admission, fits a small cost model from it, and routes admission by expected wait plus predicted compile (cmuxterm-hq#661 WS6).

Record. Every owned compile admission appends one line to its mini's /Users/Shared/cmux-build-fleet/ci/admissions.jsonl and one line to the step summary (scripts/ci/warm_distance.py admission):

  • pr, head sha, merge sha, merge base, run id and attempt (joins the timing readout by run);
  • start: kept build (its merge base and PR), seed (key, commit) or cold;
  • distance from that start: app Swift files, package Swift files, whether a package change touches a public/open/package/@inlinable line, hot files, changed inputs, same base / same PR;
  • the PR's own app Swift files and tier;
  • Swift units per target (from the build logs), cmux module rebuilt, compile, admission and queue seconds;
  • runner, root, the picker's pin, the placement, and glaeda's root decision (GLAEDA_WARM_ROUTE, once the glaeda side lands).

The distance is exact and free: owned_build_state.py record already digests the tree before the compile, and now compares it with the record the adopted DerivedData carries (the kept build's or the seed's manifest). The step also stamps the kept build with its PR's own files, which glaeda's hook needs to tell how far that build is from the next job.

Model. scripts/ci/warm-distance-model.json, fitted from 223 owned admissions of 09-25 13:00Z to 09-26 01:36Z (job logs for SwiftCompile counts and adopt outputs, runners' _diag and glaeda job telemetry for runner and root, local git for distances; 127 job-log downloads):

tier n app rebuilt compile p50 s p90 s
near: at most 5 app Swift files, no package interface change, no hot file 56 1 140 269
far: more files, no interface change, no hot file 45 3 267 382
rebuild: a package interface change, or a hot file 122 99 401 495
  • Misclassified (rebuild predicted and none happened, or the reverse): 27 of 223 in sample; 16 of 90 on a time holdout (fit before 19:15Z, test after). Median absolute error per tier 44 to 50 s.
  • Implementation-only package changes do not cascade: 8 of 47 rebuilt, against 88 of 109 with an interface change.
  • AppDelegate, Workspace and cmuxApp alone never rebuilt the module. The learned hot files are DockPanelView.swift (8 of 9), BrowserPanel.swift and four sidebar/workspace view files.
  • Start classes the picker can see, expected compile by the PR's own tier (near / far / rebuild): kept build of the same merge base 241 / 317 / 375 s, of the same PR 264 / 288 / 323 s, anything else 237 / 339 / 414 s (actual compiles of the admissions that started there, plus counterfactual distances from the newest earlier build of the same base or PR at the tier means). So an exact merge-base match buys nothing for a small PR, 20 to 40 s otherwise, and a re-push of a PR that changed a package interface about 90 s. That is why exact-key routing showed nothing, and the cost routing below pins only where the gap beats 30 s.
  • Refit: warm_distance.py collect <minis> > data.jsonl, then warm_distance.py fit data.jsonl --git <cmux checkout> --jobs <glaeda job telemetry> --out scripts/ci/warm-distance-model.json; evaluate prints predicted against actual per tier and the saving of routed admissions against the unrouted cost of the same PR tier.

Route. With CI_OWNED_WARM=1, pr_runner_pool.py now calls warm_distance.picker_route() instead of taking the first idle exact match. Each online root runner costs its expected wait (0 idle; else its current job's fitted p50 less the time it has run, from the janitor's new running map; a busy runner whose job is unknown or past its p90 is not waited for) plus its start class's predicted compile. The root label costs the cold compile, plus the first busy root runner's wait when no root runner is idle. A routing error leaves the root label and never the pool pick; its git work has an 8 s budget. A warm runner that is cheaper by 30 s gets the pin. A busy one is waited for only within CI_PR_POOL_QUEUE_ROUNDS x 900 s, at most 600 s: the rescue already gives every CI run's attempt-1 owned job that allowance on top of CI_OWNED_POOL_RESCUE_SECONDS (owned_pool_rescue.queue_seconds(), 1,830 s at 2 rounds), so no rescue change is needed, and with 0 rounds only idle runners are pinned. admission_warm and admission_placement.py are unchanged.

CI_OWNED_WARM stays unset in this PR; it is re-enabled after the glaeda root choice lands.

Recording cost. The distance comes from the record the step already makes; the step's git work (the base fetch on a depth-1 checkout, the interface diffs) shares a 60 s budget and the line is appended whatever git answered.

Validation. scripts/ci/guards-local.sh passed on the pushed head (60 steps). New tests/test_ci_warm_distance.py (20 tests: features and tiers, interface lines, SwiftCompile counting, the start distance written by record, one admission end to end against a temp git repo including the stamp update, routing with idle, busy, over-limit and all-busy runners, remaining time, the fit). Picker tests pin a busy warm runner a minute from done and refuse one just started or with 0 rounds; the janitor test covers running. The recording step runs for the first time on this PR's own owned admission.

📝 Walkthrough

Walkthrough

The change adds warm-state distance recording and model fitting for CI builds. Runner admission now compares predicted compile time and wait across warm runners against the root-label route. The workflow, runner-pool snapshot, documentation, and tests are updated to support and validate this flow.

Busy warm runners may be passed over despite offering a faster build. The routing issue is bounded and can be addressed as a follow-up.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to dd8bd

Runner selection now depends on predicted compile cost and persistent warm-build metadata. Live-runner checks and fallback routing limit the exposure, but the new metadata can become inconsistent with the build it describes after a partial recording failure. No security vulnerability was verified.

Retained concerns

  • Medium · reliability · inferred: A successful keep can publish a new build identity with the preceding build’s PR-distance fields. The later best-effort admission step refreshes those fields only when it obtains the PR file list, so failure or interruption can leave persistent routing metadata attributed to the wrong kept build.
Security review details

Security Blast Radius

  • inferred — Placement effects are confined by the inspected picker to eligible owned root runners, while persistent model and stamp data can inform later admissions. The external hook’s effective scope was not established.

Trust Boundaries and Controls

  • observed — Placement uses a read-only runner-listing token and live runner labels. Admission records are written after the picker’s decision rather than serving as a direct input to that same decision.

Resilience and Maintainability Implications

  • inferred — Identity checks on kept-build warm keys and a root-label fallback limit the effect of inaccurate distance metadata, but the available hook source does not establish how it rejects metadata belonging to a previous build.

Hardening Proposals

  • proposed — Clear or version the PR-distance fields when publishing a new kept build, and have the hook accept them only when bound to that build’s identity. Establish freshness for the temporary start document before recording it.

Full details: Docstring Coverage

Explanation

Docstring coverage is 27.85% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff. Analyzed 79 functions across 8 files. (5 skipped: 5 unsupported.)

Full details: Cmux Algorithmic Complexity

Explanation

The new production CI fitting path adds an unbounded nested scan in scripts/ci/warm_distance.py:651 and :655. start_classes() scans the full prior prefix of ordered for every admission, then scans that prefix again in reverse for each start class. This is O(n²) over admission records and can also issue up to two git diff calls per row. The six-hour window does not bound the number of records. The PR documents a 223-row sample but provides no row-count bound, benchmark, or measurement for this algorithm. The other changed collection paths are linear or operate on fixed routing/model collections.

Resolution

Index admissions by merged_onto and pr while processing the timestamp-sorted rows. Keep parsed timestamps and the newest eligible prior record for each key, or use per-key indexed lists with a bounded-time lookup. Do not build ordered[:index] or rescan it for every row. Reuse the selected match for each class and add a benchmark or explicit bound for the expected admission-log size.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Fix the root-label baseline: it drops the wait whenever root_free counts queue places.

route_admission treats any root_free > 0 as "an idle root runner exists". The baseline then becomes the cold compile alone. The caller passes choice.root_budget for root_free, and that value is max(0, chosen.root_room). owned_room() computes root_room from free runners plus the queue places allowed within CI_PR_POOL_QUEUE_ROUNDS job lengths. With the default of 1 round, root_room stays above 0 even when every root runner is busy.

Consequences:

  • The root label looks cheaper than it really is.
  • Pins to busy warm runners are rejected when they would save time.
  • The documented rule that "0 means the root label waits too" rarely applies.

Pass a count of root runners that are free right now. One option is to compute it from runners inside this function, which already knows each candidate's busy state.

… route admission by it

Every owned compile admission now appends one line to the mini's
/Users/Shared/cmux-build-fleet/ci/admissions.jsonl (scripts/ci/warm_distance.py):
its start (kept build, seed or cold), the exact distance from it (the paths
whose digests differ between the start's record and the tree it compiles, which
owned_build_state.py `record` already digests), in app Swift files, package
Swift files, package interface change and hot files, the Swift units per target
from the build log, whether the `cmux` module was rebuilt, compile, admission
and queue seconds, runner, root and the routing taken. It also stamps the kept
build with its own pull request's app Swift files for glaeda's root choice, and
prints one line in the step summary.

The model (scripts/ci/warm-distance-model.json) is fitted on 223 owned
admissions of 09-25/26 rebuilt from job logs and the runners' _diag logs:

| tier    | n   | app rebuilt | compile p50 s | p90 s |
| near    | 56  | 1           | 140           | 269   |
| far     | 45  | 3           | 267           | 382   |
| rebuild | 122 | 99          | 401           | 495   |

near: at most 5 app Swift files, no package interface change, no hot file.
rebuild: a package interface change (public/open/package/@inlinable lines) or a
learned hot file (DockPanelView.swift and 5 others). far: the rest.
Misclassified (rebuild predicted and none happened, or the reverse): 27 of 223
in sample, 16 of 90 on a time holdout.

The picker's warm routing now compares costs instead of taking an idle exact
match: each root runner costs its expected wait (0 idle, else what its current
job has left, from the janitor's new `running` map and fitted job lengths)
plus the predicted compile of its start class (a kept build of the merge base,
of the pull request, or neither, by the pull request's own tier; base and pr
fitted from counterfactual distances). The root label costs the cold compile
plus a wait when the live root budget is 0. A busy runner is waited for only
within the queue rounds' rescue allowance, at most 600 s.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
- The picker's routing call can no longer take down the pool pick, and its git work shares an 8 s budget.
- record() writes the distance after the input record, so a failure never costs the next replay.
- keep() drops the previous build's own diff from the stamp.
- A kept build's package interface flag applies to kept starts only.
- The admission record's git work shares a 60 s budget (20 s fetch, 10 s diffs) and always appends.
- The root label's wait comes from every online root runner; a busy runner with an unknown job or past
  its p90 is not waited for.
- The path cap keeps package paths and leaves out tests.
- Start classes count actual compiles for observed starts and tier means for counterfactuals; hot files
  are recomputed from stored paths at fit time.
