Summary

Implementation plans for issues #117, #118, #119, #121 — docs only (four untracked plan directories, no code, no CI config, no runtime behavior).

Each plan was produced by a dedicated headless planning session (scout codebase → audit gate → plan → validate → red-team), then cross-reviewed together by the orchestrator. Compact per-issue summaries are posted as comments on each issue; the full phase files live here.

Notable cross-plan review outcomes

• Decision numbering resolved: three plans independently claimed "D-028". Final: D-028 = channel-first (Docs reconciliation: D-028 (channel-first, board deferred, overview-lens direction), VISION.md status banner, open-decision hygiene #122), D-029 = archive (Hermes profile lifecycle hardening: granular readiness (card + spawn preflight) and archive-on-offboard with restore #119), D-030 = write-through (Hermes profile editing from Crew: model write-through, SOUL.md editor, optional description (layered prompt model) #118), D-031 = evidence schema (Evidence on the thread log: proportionate proof-of-work in completion reports, evidence cards, owner accept/reject via reactions #121).
• Execution order for shared files (HERMES.md / STATE.md / DECISIONS.md): Docs truth + gate audit: STATE.md refresh, anti-drift rule, PR #112 reconciliation, Gate/E2E-shard gap #117 phase 01 → Hermes profile lifecycle hardening: granular readiness (card + spawn preflight) and archive-on-offboard with restore #119 → Hermes profile editing from Crew: model write-through, SOUL.md editor, optional description (layered prompt model) #118 (rebase).
• Issue premise corrections accepted from scouting: the Gate excludes smoke shards by design (contract-test-asserted) and the defect is CI.md's silence; .worktrees/bring-hermes-chat-into-crew holds 6 unmerged commits (not residue); no graceful SIGTERM stop path exists (guard = refuse-while-running); readiness rides the Requirement pipeline; Evidence on the thread log: proportionate proof-of-work in completion reports, evidence cards, owner accept/reject via reactions #121's original upstream-PR DoD violated D-020 and was corrected on the issue.

Verification

• Docs-only diff; plans follow the existing plans/YYYYMMDD-<slug>/plan.md convention with ak-phase frontmatter.
• Each plan maps every issue DoD checkbox to at least one phase; Buzz seams cited as path:line and verified against the working tree by the planning sessions.
