What does this PR do?

Fixes #1247. FluxJointAttention ran one reverse all-to-all over the concatenated [text_full, image_full] attention output, so each rank got a slice across the text/image boundary. This scatters the text and image parts separately, so each rank gets back its own shard of each stream.

Independent of #1246 (non-divisible padding). They touch different parts of the file and merge cleanly.

Test

New tests/parallel/ulysses/test_flux_joint_attn_ulysses.py (2 GPUs): runs FluxJointAttention on local shards with sp=2, with and without an entity-style mask, and compares against the same module on the full sequence. Fails on main (no_mask: image), passes here.

Full model, SP=2 vs SP off, 2x L4, fp32 (output / grad rel err):

case #1246 only #1246 + this PR
divisible 1.2e-4 / 1.7e-4 9.6e-7 / 1.2e-6
odd image + text 1.5e-4 / 2.4e-4 6.0e-7 / 1.1e-6
entity mask, divisible 4.8e-2 / 5.5e-2 9.9e-7 / 1.2e-6
entity mask, odd image 1.3e-1 / 1.5e-1 5.7e-7 / 1.0e-6

With a larger init (std 0.1) the #1246-only errors rise to ~1e-3 to 2e-2, while this PR stays ~1e-6.

Summary by CodeRabbit

  • Bug Fixes
    • Improved Flux attention output consistency when sequence parallelism is enabled, including runs with attention masks. Text and image outputs are now handled separately during parallel processing.
  • Tests
    • Added coverage comparing parallel attention outputs with full-sequence reference results, both with and without attention masks. The regression test is included in the GPU unit-test workflow and runs when the required hardware and distributed backend are available.

… Ulysses SP

FluxJointAttention ran one reverse all-to-all over the concatenated
[text_full, image_full] attention output, so each rank got a contiguous slice
across the text/image boundary and then split it at the local text length.
Every rank ended up with text and image tokens from the wrong positions, even
with divisible lengths. Scatter the text and image parts separately.

Walkthrough

FluxJointAttention now gathers and scatters text and image outputs separately under Ulysses sequence parallelism. A two-rank regression test compares gathered outputs with full-sequence references, with and without an attention mask.

Changes

Flux Ulysses joint attention

Layer / File(s) Summary
Separate text and image output routing
veomni/models/transformers/flux/modeling_flux.py
The Ulysses path splits the combined output at the text-token length, then gathers and scatters the text and image segments separately.
Verify against full-sequence references
tests/parallel/ulysses/test_flux_joint_attn_ulysses.py, .github/workflows/gpu_unit_tests.yml
A two-rank test compares gathered image and text outputs with full-sequence references, with and without an attention mask. It skips unsupported environments and clears parallel state after execution. The GPU unit-test workflow runs the test.

Merge Risk: 🟡 Moderate · up to b89bd

For non-divisible Flux stream lengths, Ulysses output routing can return padded or misaligned results. Correct this before merging to avoid incorrect model outputs for those inputs.

Security Architecture Review

Security architecture risk: 🔵 Low · up to b89bd

The change returns distributed outputs to the correct stream shards without adding access or privileges. The identified exposure remains within the existing worker group, but failure recovery and deployment-level isolation were not verified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The evidenced effect is redistribution of attention tensors among the existing Ulysses worker-group members and consumption by the enclosing transformer block. The changed path introduces no mechanism for selecting another tenant, service, data store, or environment; deployment-level sharing and isolation are not established by the available evidence.

Trust Boundaries and Controls

  • inferred — Although library-visible, the changed entrypoint processes tensors inside an existing distributed computation. Compared with the base, tensor content does not gain new authority over process-group membership, credentials, or privileged operations, and redistribution occurs after unchanged attention-mask handling.

Resilience and Maintainability Implications

  • inferred — Forward redistribution uses a fixed text-then-image collective order and returns outputs only after both operations and projections complete. Backward uses the existing inverse collective. A partial communication failure has no local rollback, but no persistent or externally returned half-result is introduced. Concurrent scheduling, interruption, and process-group recovery remain runtime assumptions rather than verified guarantees.

The per-stream reverse all-to-all fixes the text/image shard routing. I found two issues in the new regression test: it uses FP32 with the installed FlashAttention backend, and it is not enumerated in the unit-test workflows. Details are attached to the corresponding lines. Static checks passed; I could not run the two-GPU test in the local environment.

The FP32 no-mask comparison hits flash_attn whenever it is importable, and
those kernels reject FP32. Pin the test to SDPA, and enumerate it in the GPU
Ulysses step so the fix is actually covered.

Fixed both in 599a101.

FP32 vs FA: patched FLASH_ATTN_3/2_AVAILABLE to False on the test so the no-mask case runs on SDPA, same as the padding test.

CI: added the file to the Ulysses step in gpu_unit_tests.yml. Left npu_unit_tests.yml alone since Flux isn't in the NPU supported-models list (https://github.com/ByteDance-Seed/VeOmni/blob/main/docs/hardware_support/get_started_npu.md#supported-models).

Merge main 62beaef, which landed the CFG-calibrated Ref2VA training
(ByteDance-Seed#1258), the Ulysses gradient scaling (ByteDance-Seed#1281) and the Flux SP fix
(ByteDance-Seed#1248). Only the DiT wrapper import conflicted: keep the official FP32
projection import alongside main's CFG objective import. Every other
file auto-merged, and both sides' changes are preserved:

- the six FP32 projections, the FP32 time MLP, the AdaLN cast order and
  the rejection of FP32-rounded timesteps/positions
- the CFG negative branch, the SP gradient compensation and the async
  all-to-all loop reset

Validation: tests/models/test_minimax_h3_packing.py and
tests/parallel/ulysses/test_all_gather.py pass 118 and skip 7 on
CPU/Gloo; make quality passes. A BF16 CFG probe on the merged tree
matches serial and packed loss and gradients to 6.2e-4 relative error
with the FP32 islands preserved. CFG under FSDP2/BF16 and the
accelerator-only kernel paths are still unverified here.
