[model, dist, agent] fix: scale MiniMax H3 Ulysses gradients by SP size - #1281
Conversation
…er rank When num_attention_heads equals the SP world size the pipelined head-block loop read w_next before assigning it and raised UnboundLocalError.
The H3 output gather used _Gather(grad_scale=False, sum_grad=False), so each SP rank's backward produced only its slice of the full gradient, while FSDP2 (dp_shard_sp) and DDP clipping (dp_sp) average over the SP ranks as well. Every parameter gradient was scaled by 1/sp_size with the loss unchanged. Use grad_scale=True, add a two-rank SP gradient-parity test, and record the gradient-scale contract in the SP constraints.

The new parity test runs only on CPU/Gloo and manually averages unsharded gradients with
dist.all_reduce. It does not execute the H3 model with CUDA/NCCL or FSDP2 gradient reduce-scatter. Add an accelerator-gated FSDP2 case that compares reduced parameter gradients andgrad_normwith the single-rank reference. This is a recommended coverage refactor, not a production defect. The repository guidance explicitly flags single-hardware-path tests for device-sensitive changes.

…ision Merge main 62beaef, which landed the CFG-calibrated Ref2VA training (ByteDance-Seed#1258), the Ulysses gradient scaling (ByteDance-Seed#1281) and the Flux SP fix (ByteDance-Seed#1248). Only the DiT wrapper import conflicted: keep the official FP32 projection import alongside main's CFG objective import. Every other file auto-merged, and both sides' changes are preserved: - the six FP32 projections, the FP32 time MLP, the AdaLN cast order and the rejection of FP32-rounded timesteps/positions - the CFG negative branch, the SP gradient compensation and the async all-to-all loop reset Validation: tests/models/test_minimax_h3_packing.py and tests/parallel/ulysses/test_all_gather.py pass 118 and skip 7 on CPU/Gloo; make quality passes. A BF16 CFG probe on the merged tree matches serial and packed loss and gradients to 6.2e-4 relative error with the FP32 islands preserved. CFG under FSDP2/BF16 and the accelerator-only kernel paths are still unverified here.
What does this PR do?
Fixes #1280. With Ulysses SP enabled, every MiniMax H3 parameter gradient was scaled by
1 / sp_size, while the forward loss was correct. The four-GPU smoke report in #1258 recorded an SP2 gradient-norm ratio of0.4999–0.5001and a relative L2 error of0.500055against an unsharded reference, with CFG on and off.Cause: the H3 output gather (added in #1120) used
_Gather(grad_scale=False, sum_grad=False). Because the loss is replicated on every SP rank, each rank's backward produces only its slice of the full gradient. Summed over the SP ranks, that is the full gradient. But the data-parallel reduction also averages over the SP ranks: FSDP2 shards overdp_shard_sp, and DDP clipping reduces overdp_sp. So the result wasfull / dp / sp. Other SP paths compensate for this:ReduceLoss.backwardmultiplies bysp_world_size, andgather_outputs(), used by Wan, Qwen-Image and LTX, keepssum_grad=True.This PR also fixes an
UnboundLocalErrorin H3's pipelined Ulysses attention whennum_attention_heads == sp_size, i.e. one head block per rank (separate commit).Checklist Before Starting

No API change. Behavior change for H3 runs with
ulysses_size > 1: gradients, and therefore the loggedgrad_norm, becomesp_sizetimes larger, now matching SP1. Gradient clipping now triggers at the intended threshold. Ifmax_grad_normwas tuned on an SP run, re-check it. AdamW updates are mostly unaffected apart from clipping andeps.Design & Code Changes
