Tracking docs accreted SHA-count chains (“N commits past X, Y past Z”) and overlapping Verdict / Stay extras / defects tables after locking dest extras @ 388a61b6. README / AGENTS / CONTRIBUTING were already lean.

This PR collapses docs/BACKPORT.md (341 → 156) and docs/EXTRAS.md (188 → 136) to one lock line, one SHA index, one action table, and the dest defects table. Trimmed the extras-tip laundry list from docs/ARCHITECTURE.md. Inventory tests still gate the same SHAs and defect strings.

Unchanged:

python3 -m pytest — 42 passed.

Collapse SHA-count chains and overlapping Verdict/Stay extras/defects
tables. Keep the dest lock at 388a61b6, the defects table, and every
inventory SHA the tests gate. No extras .cu dump; no tok/s copy.
