I think using model path for identification could have edge cases like daemon/engine point to different location with same weights. Can we hash from safetensors checkpoint itself (through metadata etc) instead?

Let's avoid torch.cuda usage and use torch.accelerator api?

I think is_weights_pre_processed() and not quant_method.supports_pre_processed_weights in process_weights_after_loading has guarded the loader from unsupported quantization method?
There was a problem hiding this comment.
You're right that the supports_pre_processed_weights guard is the correctness backstop, but I kept check_ipc_quant_support because it's config-only and fires before loading — the guard needs the model built first (the flag is on the instantiated quant method), and on the daemon that means loading tens of GB from disk only to then discover it's unshareable.

I see, maybe we can think about how to make daemon raise earlier through supports_pre_processed_weights in followup PR.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win
Reject prefill context parallelism before launch.
The validation checks pipeline, data, and expert parallelism, but it does not check prefill_context_parallel_size. vllm/config/parallel.py documents that prefill context parallelism expands the process world size. This daemon still launches one process per tensor-parallel rank and initializes distributed state with tp_size, so a PCP configuration can pass validation with an incompatible topology.
Add prefill_context_parallel_size > 1 to the rejected modes.

✅ Triggered Buildkite CI #87228 for commit |
The injection patches nine files at their anchors, and after the branch moved onto newer upstream one of those anchors is _init_moe_kernel, which vLLM only gained on 2026-09-04 in "Fast Start" (vllm-project#54921). Against an older base that hunk rejects, so naming v0.28.0 as the target no longer described anything that runs. Section 1b now states the requirement -- a base built from main on 2026-09-04 or later -- and points the v0.28.0 case at the tag pd-role-switch-v0.28.0, which is where the measurements in this file were taken. Also replaces the "verified: 13 hunks, 0 rejects" line, which read as a standing guarantee for one image. Seven of the nine patched files take upstream commits regularly, so the .rej check is the durable statement: a drifted base fails there rather than at runtime. Signed-off-by: Evgeny Shindin <ev.shindin@gmail.com>
Section 1b asked for "a base built from main on 2026-09-04 or later" without saying what satisfies it, and the obvious guesses do not: v0.29.0 was cut from 98dff2a on 2026-09-08 and still predates Fast Start (vllm-project#54921), so the _init_moe_kernel hunk rejects there exactly as it does on v0.28.0. The nightlies carry the commit they were built from in the tag, which is what makes one checkable. nightly-385dce36bcee42309924a5ece951a96db3dce7f2 is two commits behind this branch's merge base, both in the mooncake connector and its tests and neither in the thirteen files here, and the injection applies to it at 13 hunks, 0 rejects, no offsets. Signed-off-by: Evgeny Shindin <ev.shindin@gmail.com>
The document explained the mechanism and its cost but not the question that decides what the fork costs to own: whether vLLM is moving toward this design or away from it. Since the base it was built on, it has moved toward it. Upstream's Fast Start (vllm-project#54921) added _init_moe_kernel -- "build the MoE kernel from the layer's current (shuffled) weights" -- because a cache that hands an engine prepared weights needs exactly that. It is the primitive a role switch needs, reached independently for an unrelated feature, which is the strongest evidence available that the seam is real rather than argued for our benefit. It also shrinks the contribution: this work now calls that helper instead of carrying its own copy, leaving the backend-compatibility guard as the part that is distinctly ours and worth reviewing. Two smaller ones: the NCCL version requirement is gone, because the ncclCommProperties mirror now carries the current layout and clamps the version it declares; and a new FP8 block-shape refinement and five new FP8 backends both compose with no change, the latter because the layout guard is an allow-list and refuses what it does not know. The caveat is recorded too, since convergence brings churn: three of the four proposed changes already conflict with current vLLM in the shared MoE and engine files, so they need rebasing shortly before they are proposed rather than months ahead. Section 5 becomes section 6; nothing referenced it by number. Signed-off-by: Evgeny Shindin <ev.shindin@gmail.com>

…only Fixes vllm-project#59647. hash_checkpoint() hashed only each shard's safetensors header (names, dtypes, shapes, offsets), so two checkpoints with the same layout but different weight values, e.g. a base model and its fine-tune, produced the same WeightCacheKey. An engine started with --load-format ipc_cache against a daemon holding the other checkpoint then mapped the stale weights with no warning, while the CLI and API reported the new path. Mix the file size and the head (1 KiB) of every tensor's data region into the per-shard hash. The key stays stable for byte-identical copies in different directories (the vllm-project#54921 property), while any real fine-tune moves it. Reads stay at a few hundred KB per shard, negligible next to weight loading. Purpose
Author: Siyu Liu @liusy58 Michael Qiu qiudayu.qdy@antgroup.com;
Engine restarts are dominated by weight loading from disk. This PR proposes a persistent per-GPU daemon holds post-quantized, TP-sharded weights in GPU memory; restarting engines map them via CUDA IPC (zero-copy) instead of reloading from disk.
