Stacked on #28575. It needs that PR's refreshAfterCheckout, and the fork can't target a PR branch upstream, so this diff shows both commits until it lands. Review only the last five commits, starting at perf(server): PR status comes back sooner after a branch switch.

Problem

After a branch switch, the PR badge took seconds to come back, even for a branch you were on moments ago. In traces from a real install, the PR lookup took 3.2–5.4 s of a 5.5–7.1 s refresh.

Change

The refresh after a checkout does work a checkout doesn't need:

  • It bumps the PR lookup epoch, which is part of the cache key, so every switch does a cold lookup. A checkout can't change a PR, so it now keeps the cache.
  • The lookup goes through the 500 ms background batch. It now uses the interactive path, since someone just picked this branch.
  • It re-reads local status after the remote read, in case a fetch moved the base for Changes totals. It now does this only if a fetch ran, using a small fetch counter in the git driver.

Explicit refreshes and turn-end refreshes behave as before. Server-only, with no contract changes, so every client gets it.

Trade-offs: a PR opened outside T3 can take up to 5 minutes to appear on a branch cached with no PR, the same limit as staying on that branch. The lookup can use reserved rate-limit quota, at one lookup per switch.

Scope and approval

71 non-test lines, all in the refresh after a checkout. There is no triaged issue. Performance work with this small a behavior trade-off may not fit the small-fix exception, so tell me if you'd rather have a discussion first.

Verification

Benchmark: real git and GitHub code in-process, in a scratch clone of this repo with origin on GitHub. 48 switches, 24 per path, alternating the order of old and new paths across 3 blocks. "Before" is the unchanged refreshStatus. "After" included #28575, which doesn't change these reads. Medians from click to PR status ready. The harness was temporary and isn't in this PR.

Scenario Before After
Back to main 6,416 ms (n=12) 471 ms (n=12)
PR branch, revisit, no fetch 2,367 ms (n=6) 512 ms (n=3)
PR branch, first visit, no fetch 2,454 ms (n=4) 1,123 ms (n=3)
PR branch, first visit, fetch ran 3,339 ms (n=2) 3,030 ms (n=3)
Git processes per switch 48 33

The main row is a best case because its lookup was already cached, and a cold main lookup is still slow. A revisit where a fetch ran took 1,976 ms (n=3). The clone had a clean tree and small diffs, and samples per row are small.

Tests: new tests in VcsStatusBroadcaster.test.ts, GitManager.test.ts and GitVcsDriverCore.test.ts failed before the change and pass now. check:changed: lint, knip and tests pass (with a canonical TMPDIR on macOS). Format flags only an untracked local file. tsc --noEmit passes on apps/server, because vp run typecheck can't start in my checkout.

Not checked: this commit hasn't run in a real client. The real-client runs on the sibling PRs didn't include it. There's no new UI, only faster badge updates.

Approvability

Verdict: Would Approve

Macroscope's review found this PR approvable — Branch switches publish local status sooner and reuse cached PR lookups while remote refresh finishes in the background. The reported fetch-counter timing issue remains independently blocking; the remaining changes introduce no material product or operational risk.

Walkthrough

Checkout and ref-switch operations publish local status before remote refresh completes. The refresh path tracks upstream fetches and preserves pull-request lookups. The branch selector holds a successful selection while status still reports the replaced branch in the same checkout.

Explanation

The title "perf(server): PR status comes back sooner after a branch switch" follows conventional commit form and names the main change. The changeset keeps the PR lookup cache across checkouts, uses the interactive lookup path, and re-reads local status only when a fetch ran. Those changes all target the post-checkout status refresh that the title describes.

Full details: Description check

Explanation

The description follows the template's main sections: Problem, Change, Scope and approval, and Verification. It states the problem with measured traces and explains the change in three points. It names the trade-offs and gives a benchmark table, test results, and unverified areas. The scope section says there is no triaged issue and asks for maintainer direction on the small-fix exception. The description also states that it stacks on #28575, and it notes that the review covers only the last five commits. The Verification section includes benchmark data and test results, and it states what was not checked.

Capture the fetch count before the initial local read.

A background status refresh can complete its fetch after the checkout's initial local read but before fetchesBefore is captured. The captured count then already includes that fetch, so the later comparison sees no change. The remote read can use the new refs while cached local branchChanges still uses the old refs.

Minor · Functional Correctness · Quick win

Correlate the branch hold with the checkout status event.

An external checkout can change the worktree from B back to A. The status poller detects that change and publishes A. If that A update is current when the successful switch callback runs, the callback still stores its captured canonicalActiveBranch A and creates a hold for B. The hold predicate then remains true while status stays A, so the selector can display B indefinitely.

Receiving B before the reply only prevents this when B is still the current canonical status when the hold is created. Add an event or checkout generation to distinguish the post-switch B status from a delayed pre-switch A status, and release the hold when a later status event reports the actual A checkout.

Verified in a real dev environment

verified head 20369433f5cabb9020032760d10203232cd358da against github/main at 8760d063e9 on this linux vm. no source changes were needed.

ran vp i in both checkouts and one background vp run dev at a time. drove the real web client with the repository’s playwright and /usr/bin/google-chrome. created a project pointing at a real clone, threads, and real codex gpt-6.1-sol turns through the local proxy. no mocks, replay provider, fixtures, or demo data.

using the same project, draft, viewport, and pr branch, switched to main and revisited the warmed pr branch three times per revision. measured from option click until the branch’s pr badge rendered, with the elapsed time visible in an evidence overlay:

  • main: 7,072 / 5,433 / 7,997 ms; median 7,072 ms.
  • pr head: 629 / 1,811 / 911 ms; median 911 ms.

these are three settled revisits per revision on this vm, not a general performance guarantee. the verification clone was shallow during both measurements; its history was then deepened for the neighboring diff check.

also verified creating and switching to verification/pr28577-local through the picker, a real codex file creation and tracked README edit, turn-end status and checkpoint diffs, explicit status refresh through git action options, explicit diff refresh, and returning to the pr branch with those local edits preserved. codex turns finished in 11 and 12 seconds. the initial read-only main turn finished in 7.9 seconds.

remote blacksmith checks passed: 378 focused tests across four files, plus vp run check:changed (format, lint, knip, graphql, affected typechecks, adjacent tests, react compiler). existing head ci reports 29 successful checks, zero pending or failing.

native desktop, ios, android, macos/windows, relay/tunnel connections, other providers, rate-limit exhaustion, and deliberately synchronized fetch/checkout races were not exercised. overlapping selections while a prior checkout is pending are outside the settled-switch measurements; the existing pending-action guard ignored one such selection during setup. external pr changes within the documented five-minute cache window were not tested.

merge fixup verification

merged github/main at 2b1021ce411db0f0aade4c513ab2bb4b0cdcaf94 into the existing fork branch without rebasing or force pushing. head: a83b79d5c673bb5a653bcfb1b3bd5fae44079bec. resolved the broadcaster conflicts while preserving prompt checkout publication, cached pr lookups, and main's remote-poll and explicit-refresh fixes for changes totals. the diff remains 12 files, 455 insertions and 30 deletions.

blacksmith passed 379 focused tests and vp run check:changed verification/main: format, lint, knip, generated graphql, four affected package typechecks, eight adjacent test files, and react compiler checks. two independent source reviews approved this exact head with no findings. confirmed the earlier fetch-count finding is fixed in the process finalizer and resolved its thread.

rechecked main-to-pr branch switching in the real web client using playwright and /usr/bin/google-chrome, against a separate real clone. git confirmed the selected branch, and the changes panel showed +455/-30. this checks branch switching after the merge; pr badge timing and a new provider turn were not remeasured. the earlier evidence above covers those paths before the merge. desktop, mobile, and remote connection modes remain unverified in this fixup pass.

merged head: switching from main back to the pr branch in the real client

The fetch count was taken after the first local read, and after waiting
for the remote lock. A fetch finishing in that gap was missed, leaving
Changes totals on the old base until the next refresh.

Replying here to the two outside-diff comments from this CodeRabbit review, since they have no threads:

  • Capture the fetch count before the initial local read: valid, fixed in 2a15048 on top of the merge. An existing test now covers a fetch finishing after the first read, and it failed before the fix with stale branchChanges.
  • Correlate the branch hold with the checkout status event: not changing this. It needs another process to switch back to the old branch in the gap between the server publishing the new branch and the client receiving the reply. The label would then stay wrong until the branch next changes. That's too rare to justify adding a generation counter.

@maria-rcks 2a15048 moves this PR past the head your notes verified. It only moves when the fetch count is read in refreshAfterCheckout, plus the test.

Checks on this commit: all 23 VcsStatusBroadcaster tests pass, and format, lint, knip and the apps/server typecheck are clean. The 8 adjacent test files ran before the commit. One test failed on macOS, keeps generated worktree folders short, because of the /var to /private/var temp path, in code this commit doesn't touch.
