perf(pr): pull requests paint from data already held, on web, desktop and mobile - #27798
Pull requests showed spinners even when the app already had the data. This PR shows that data at once and refreshes it in the background. It never adds a GitHub API call, and some paths now make fewer.
Wins
PRs page: opens faster. The list draws the first 24 rows at once and the rest right after. Before, it drew all ~105 rows (with tooltips and actions) in one blocking pass.
Clicking a PR on the PRs page: if the pointer or keyboard focus rests on a row for 150 ms, the app loads that PR's detail. The click then shows the panel without the gray ghost.
Web reload: the PR timeline, checks, stats, diff and thread PR cards show at once. Before, they waited for the network.
Hover card: shows the known summary at once. Before, it waited 350 ms plus a round trip. Clicking a confirmed #123 link sends no request.
Mobile: a PR opened from a thread link, thread card, stack card or workspace tab shows at once. Before, it showed a full-screen spinner.
Listed PRs: a hover card for a PR from the list needs no GitHub call.
Hidden team reviewers: 2 sequential GraphQL calls become 1 for 10 minutes, per credential and PR.
Activity: commit stats load at the same time as the later comment pages. The number of calls stays the same.
Before / after (production builds of main and this branch, same copied data, same machine)
Web gets an EnvironmentQueryStore in its existing IndexedDB, as mobile already has. persistQuery did nothing on web before. Limits per environment match mobile: 256 rows, 32 MiB, 4 MiB per answer, 30 days. Clearing an environment clears its rows. If IndexedDB fails, the app works as before.
Thread PR summaries are saved on web and mobile.
Mobile seeds a PR screen only from a summary with the same host, repository and number.
PR list results fill the server preview cache. They never replace a newer preview. Turn refreshes and your own actions still clear it.
The PRs page list uses useDeferredValue with the first 24 rows as its first value. Group counts still come from the full list.
usePullRequestIntentPrefetch reads the same detail query the panel reads. Passing over rows sends nothing. The read stops when the pointer and focus both leave the row, or when the row leaves the list, so turn refreshes do not keep re-reading it.
Left out on purpose
Checks ETag revalidation with the default credential, because it adds REST calls when checks change.
Server stale-while-revalidate across turns, because it could show stale data after your own action.
Prefetching comments and activity on hover. It would cost more host calls per row, and the panel already shows its summary without them.
Verification
vp run check:changed passes, except storage.browser.test.ts once timing out at 15 s under machine load. It passes alone and in CI, and this PR does not change it.
New or extended tests fail on main for the intended reason. They cover the web store, the hover card, the mobile summary match, the server preview seed, the GitHub reviewer memory and parallel stats, the row prefetch timing and its stops, and a focused row keeping its prefetch.
Captured in production builds with an RPC log: a 150 ms rest sends one pullRequests.detail, and passing over rows sends none.
Not captured: an action that clears the cache (merge, label, close). The test data points at real pingdotgg/t3code PRs, so an action would change other people's PRs. The tests cover that turn refreshes and your own actions still clear the cache.
Reviewed in 2 sol-loop rounds with gpt-6.1-sol for the cache work, and in 4 more rounds for the PRs page work. Both approved. CodeRabbit's findings are fixed.
Risks
Web now stores PR bodies and comments in IndexedDB, as mobile already does.
The IndexedDB version goes from 4 to 5. An old tab closes its connection on versionchange and reconnects when it reloads.
A row the pointer rests on costs one detail read even if it is not clicked. The server's 60 s detail cache absorbs repeats.
Comments and activity still load after the click (about 1–3 s).
Created with Claude Opus 5.5 (with Opus 5.5 subagents) in Claude Code via T3 Code.
Takeover
Taken over from @Bil0000. The behaviour above is kept. The takeover cut the tests to one per behaviour and fixed what review found:
Hover cards show a preview whenever one exists, including while it refreshes or after a failed refresh; the known summary fills the card only before any preview. An older summary no longer overwrites a merged, closed or renamed preview.
The web query cache keeps its prune count in IndexedDB and trims a batch below its caps, so 256 rows and 32 MiB per environment hold at the end of a burst and across several tabs. A pending save now ends with its query, so a forgotten environment's cache is not written back.
Cost: resting the pointer or focus on an uncached row for 150 ms reads that PR's detail even without a click, one host read per row (P2 shows it). A quick pass reads nothing, and the server's 60 s detail cache absorbs repeats. "Never adds a GitHub API call" above does not hold for that case.
Evidence
Diff0 marks any changed pixel, amplified; DiffT marks changes above 8/255. Each row records the same script on both sides; stills are the settled end state. SHAs are before → after.

Recordings
P1 PRs page reload: the saved list paints while replies are held (24 rows, then the rest) 71646e031a → dc9eff340c
Environment: Chrome 156 and Chromium 148 on Linux, DPR 2, font 100%; Electron 44 under Xvfb, DPR 1; iPhone 17 Pro simulator (iOS 27.2) dev client, DPR 3, Dynamic Type medium, Reduce Motion and Reduce Transparency for stills. App clock frozen; a fresh synthetic database per side; read-only public PRs from microsoft/TypeScript. PR replies (WebSocket and the HTTP diff) were held equally on both sides and mobile detail replies delayed equally. P2 ran on the natural network with real pointer moves. P1, P3 checks and P5 were captured at dc9eff3; later commits change no render path.
What else changed: settled frames are pixel-identical or differ only at avatar, icon and native edge pixels (at most 6/255); every DiffT is empty. While a reload refreshes, the PRs page regroups rows as fresh data arrives; the settled order is identical. Recordings differ in startup time and the iOS status-bar clock.
Reviews: 3 rounds, two independent reviewers each (gpt-6.1-sol, claude-opus-5-5). Round 1 found the hover card's summary overriding a newer preview and the time-throttled prune leaving the cache over its caps. Round 2 found detached saves writing back after an environment was forgotten and per-tab prune counts exceeding the caps across tabs. Each was fixed with a test that fails on the previous code. Round 3: no confirmed bugs.
Tests: 3 web browser test files (storage, hover card, row prefetch) and 4 unit files (server PR service, GitHub PR API, client runtime, mobile summary match). vp run check:changed passes.
Proof audit: pass 1 derived the matrix. Pass 2 sent P2, P3, P4 and P6 back and added M11 and M12; pass 2b accepted the recaptures except P3 Electron (stale tooltip in the before recording) and an M11 timestamp. Both were fixed: P3 Electron re-recorded, M11 narration corrected. M12 was captured last; the lead checked its held frames.
CI: 34 checks: 32 green; Test Web (and Check, which gates on it) red on fileSaveSessions 3 of 3 attempts and fileEditorDismissal once. Both fail the same way in the full web browser suite on main d8a829e, the main commit this branch merged, so they are not from this PR; one rerun was spent.
Not verified: Android (the seeding code is shared; captured on iOS). M11 uses a synthetic stack because no public repository reports one.

Walkthrough
The PR adds shared pull-request summary lookup and mobile route seeding, web query persistence and summary-backed link previews, pull-request list prefetching, server preview-cache seeding, and GitHub API updates for reviewer refusals and activity reads.
Changes: Pull-request summary availability
Layer / File(s)
Summary
Find summaries and seed mobile routes apps/mobile/src/state/thread-pr-presentation.ts, apps/mobile/src/state/use-thread-pr.ts, apps/mobile/src/state/use-thread-pr.test.ts, apps/mobile/src/features/workspace/workspace-tab-navigation.ts, apps/mobile/src/features/layout/AdaptiveWorkspaceLayout.tsx, apps/mobile/src/native/useOpenPullRequest.ts, apps/mobile/src/features/pull-requests/PullRequestStackCard.tsx, apps/mobile/src/features/pull-requests/usePullRequestDiff.ts
The lookup matches summaries and timestamped thread snapshots by pull-request key. Mobile navigation uses the helper to seed pull-request parameters, and route parameters accept either summary shape.
Render mobile pull-request summaries apps/mobile/src/features/pull-requests/PullRequestOverviewLoading.tsx, apps/mobile/src/features/pull-requests/PullRequestRouteScreen.tsx
The views accept PullRequestSummary and handle optional labels, author data, diff counts, and changed-file counts.
Persist bounded web query responses apps/web/src/connection/storage.ts, apps/web/src/connection/storage.test.ts, apps/web/src/connection/storage.browser.test.ts, packages/client-runtime/src/state/pullRequests.ts
The web storage layer adds a bounded, environment-scoped query store. Linked-summary queries use persistence.
Display summaries in web link previews apps/web/src/components/pullRequest/PullRequestLinkPreview.tsx, apps/web/src/components/pullRequest/PullRequestLinkPreview.browser.test.tsx
Link previews can display shared summary data when preview data is unavailable. Confirmed clicks use a settled preview URL when available.
Server preview-cache seeding
Layer / File(s)
Summary
Seed preview cache from list results apps/server/src/pullRequest/PullRequestService.ts, apps/server/src/pullRequest/PullRequestService.test.ts

Summary
Reuse reviewer fallback and coordinate activity reads packages/source-control-github/src/server/GitHubPullRequestApi.ts, packages/source-control-github/src/server/GitHubPullRequestApi.test.ts
The API caches requested-reviewer refusals and reuses the fallback for detail and review-thread reads. Activity reads fetch page zero first, then run later page reads and commit-stat retrieval concurrently.
Pull-request list display and prefetch

Summary
Defer initial list entries and report row intent apps/web/src/components/pullRequest/PullRequestListGroups.tsx, apps/web/src/components/pullRequest/PullRequestRow.tsx, apps/web/src/components/pullRequest/PullRequestsPage.tsx
The list initially renders at most 24 entries across groups while retaining full group counts. Rows report pointer and focus intent, which the page connects to the prefetch callback.
Prefetch detail after row intent apps/web/src/components/pullRequest/usePullRequestIntentPrefetch.ts, apps/web/src/components/pullRequest/usePullRequestIntentPrefetch.browser.test.tsx
The hook waits 150 ms before querying detail for a listed target. It cancels pending work when intent clears or the row is removed.

Explanation
The description follows the template's main idea but misses several required parts. It describes the problem and the change in detail. It has no explicit maintainer approval link or approval comment in the Scope and approval section. Its Verification section gives automated test and capture evidence, but it also says the tests and a live-client check were not all run, and it does not include the required manual check for the reported timings. The Problem section lacks a clear problem statement with expected behavior and reproduction steps. The description also mixes several independent changes (web cache, mobile seeding, server preview cache, PRs page virtualization, GitHub reviewer caching, hover prefetch) in one PR, which the template says to split. The Scope and approval gap and the mixed scope are the main blockers.

… once
Web had no EnvironmentQueryStore, so every persistQuery atom started empty
after a reload. Back it with the existing IndexedDB, bounded like mobile.
Thread pull request cards persist their summary too.

…ater read
A list read that started before a direct preview no longer replaces it.
When two held summaries share updatedAt, mobile seeds from the later read.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
… a row on hover
The page drew every row, each with tooltips and actions, before it could
show anything: 0.7 to 1.3 s in a production build with about 110 rows. It
now draws the first 24 rows, then the rest without blocking.
Resting the pointer or focus on a row for 150 ms reads the detail the
panel will ask for, so the click paints from it. Passing over rows sends
nothing, and leaving a row stops reading it.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
the verification rule applies to #27798 at 7cf478534c. the diff changes web/mobile PR loading, persistent caching and hover presentation, but the body explicitly says no live client was tested and no before/after screenshots exist; the timing and fewer-spinner claims have only automated fixtures.
exercise the changed PR paths in a running client and attach matching before/after captures plus a short recording with visible loading timings, including warm cache, refresh and action invalidation, then request reconsideration.
A row removed from the list fires no leave event, so its prefetch kept
the detail mounted and turn refreshes could re-read an unopened pull
request. The prefetch now reads only a row the list still shows.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Coming back to the list is not new intent, so a refresh that restores
the row no longer restarts its detail read.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…r ends
The render that sees a row gone no longer hands its query to the atom, and
a rest timer still pending for a removed row is cancelled, so a row that
comes back before the timer fires is not selected without new intent.

Guard query saves after environment removal.
closeServiceScope does not cancel the query atom. A query can therefore call persistence.save(...) while cache.clear(environmentId) deletes that environment's rows. These operations use separate IndexedDB transactions, so the save can commit after the deletion and recreate cached PR data.
Advance an environment lifecycle generation before clearing its rows. Reject saves from older generations.

@maria-rcks thanks for reopening. The description now has the before/after evidence you asked for. Both are production builds of main and this branch on the same copied data, with a timer on screen:
Open the PRs page, then hover and click a PR: 1117 → 678 ms to open the page, 2355 → 339 ms to show the PR panel.
Warm-cache reload and the refresh button: reload is about the same on both builds, and refresh keeps every row on screen.
I did not record an action that clears the cache, because the test data points at real PRs in this repo. Tests cover that path.
@coderabbitai On the outside-diff note "Guard query saves after environment removal" (apps/web/src/connection/storage.ts): I am not changing this here, for these reasons.
The same save/clear race already exists on main for the web shell, thread and VCS-ref caches (saveShell, saveThread, saveVcsRefs against clear). It also exists in mobile's pull-request cache, which this store mirrors. The new query store follows the same rules as those caches.
Removal closes the environment's service scope before it clears the cache, so in-flight RPCs fail and do not save. The race window is only an answer that resolved just before removal.
A correct guard has to record a lifecycle generation when the query starts, in the shared query runtime, and it should cover every environment cache, not one store. That is a separate change from this PR.
@Bil0000 Understood. I agree that a shared lifecycle fix belongs in a separate change.
I checked that:
apps/web/src/connection/storage.ts uses the same unguarded save pattern for query, shell, thread, and VCS-ref caches.
packages/client-runtime/src/connection/registry.ts closes the environment’s service scope before clearing its cache.
The shared query runtime saves the result after answer() completes.
This supports your scope argument. It does not prove that late saves are impossible. I will not press for a query-store-only guard in this PR, and I am not treating the race as fixed.
Would you like me to open a follow-up issue for shared lifecycle-generation protection across the environment caches?

…query, equal versions prefer the later read
- Persisted query saves run detached, so web stats no longer wait on one IndexedDB write per PR.
- The PRs page panel and the row intent prefetch build the detail ref through one helper; query
atoms key on JSON order, so the prefetch was filling a different atom.
- Mobile's known summary breaks equal updatedAt ties by observedAt / syncedAt again.

…ed preview
A preview restored from the web cache can predate the shared summary, so while it
revalidates or after it fails the card takes title and state from the summary.
Mobile compares summary versions as dates rather than strings.

…stay inside the cache caps
A refreshing or failed preview keeps its own state and title; the known summary fills the
card only when no preview exists. The web query cache prunes once per 32 rows or 1 MiB of
writes and trims that much below its caps, so the caps hold when a burst of saves ends.

… prune count
A save now forks into the query's own scope, so disposing the query ends it and a

count in IndexedDB, so several tabs together stay inside the row and byte caps.

Sheets, narrated timestamps, traces and drivers: index · first-pass index · drivers 1 2 · reproduce 1 2 · P2 request traces · capture matrix · corrected recapture notes · P3 Electron notes · M12 notes
