A project was one folder, so when an agent worked across several repos (a folder of repos, a context repo next to ../app, or checkouts elsewhere), T3 showed "no changes", offered "Initialize Git" on the wrapper folder, and could not review, commit, or isolate the other repos. See #12089, #18906 and discussion #7041.

Now a project can track several repos. Every turn records each repo, review and Git work per repo, and "New worktree" gives each thread its own copy of the whole project.

What changed

  • Tracked folders. A project is its home folder plus a list of tracked folders, stored in the project record. Adding a project scans one level down and reads one .code-workspace file, then shows a checklist. Settings has Add, Remove, Rescan and Locate. Plain folders outside home are read-only reference for the agent. Projects without tracked folders behave exactly as before.
  • Review. Changed files and the Diff panel group changes by repo, with an "All repos" view and a repo filter. Each repo gets its own Git section (branch, commit, push, PR). When an agent edits a Git repo the turn has no history for, the turn says so and offers Track, Open as project, or Review.
  • History. Each tracked Git repo gets its own checkpoint scope under the thread's root scope, so turn diffs and rewind cover every repo. Rewinding files in a task folder checks every repo first and puts all of them back if one fails.
  • Task folders. "New worktree" in a multi-repo project with a Git home creates the home worktree, then one worktree per selected repo on the same branch, laid out like the project so ../app keeps working. The "Repos" chip leaves a repo out. The record is keyed by the folder, so subagents and "Use existing worktree" read the same rows. Every way in (composer, t3_thread_launch, schedules, handoff, PR worktree mode, isolated delegate_task) and every way out (thread delete, storage cleanup, failed setup) goes through one service. Removal takes children first and never forces a repo with changes. Multi-repo projects with a Git home default to "New worktree"; a plain wrapper folder gets "Initialize Git and commit home files", which shows the files first and ignores the tracked repos and .env*.
  • Agents. Providers get the other repos as writable roots where they support it (Codex, Claude, OpenCode, Muse, ACP agents that advertise it, Antigravity), and every provider gets a short repo list in its instructions. Reference folders are never writable roots.
  • Mobile. Grouped changed files with the notice, a repo filter in review, and one Git section per repo.

Before and after

Same turn on main (left) and this branch (right): the agent edits alpha/README.md and beta/README.md in a wrapper folder.

Before After
Before: no changes and Initialize Git After: the turn names both untracked repos with Track and Open as project

After tracking both repos, the next turn groups its files by repo, each repo has its own Git section, and the Diff panel shows all repos:

Grouped changed files and a Git section per repo

Diff panel with All repos

Project settings: Rescan finds the repos, and the list keeps them:

Rescan checklist

Repositories in project settings

New thread in a multi-repo project: "New worktree" by default, and the Repos chip:

Repos chip in the composer

A task folder thread: api and web are worktrees inside the home worktree, all on t3/add-health-endpoint, web based on its own develop:

Task folder thread

Not in this PR

Adding a repo to a running task folder, "Push all", live .code-workspace sync, PR inbox listings for tracked repos, and restore ownership after delegation (unchanged from single-repo worktrees today).

Known limits:

  • ACP agents, Antigravity, OpenCode v1 and Pi pick up a changed repo list when their session reopens; Claude, Codex, OpenCode v2 and Muse pick it up on the next turn.
  • If a project stops tracking every folder while a task folder thread exists, that thread's right panel and Diff filter show only home. Agents, history, removal and cleanup still use the folder's repos, and the server never force-removes a task folder repo with changes.
  • Edits made through shell commands can be missed by the edited-outside notice; it reads the agent's reported file changes.

Builds on ideas from #15752, LoganRupe/t3code#352, LoganRupe/t3code#354 and olesuv/t3code#1.

Proof: vp run check:changed green (format, lint, knip, typecheck of 36 packages, 130 test files); real dev-server turns with Claude Opus 5.5 on fixture repos, with the task folder's worktrees, branches and untouched originals checked on disk. Not run: the new eval case (no ANTHROPIC_API_KEY on this host) and a mobile device pass.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This adds per-repository review, Git actions, and isolated multi-repository worktrees. It also changes qualifying projects’ new-thread default to worktree mode instead of inheriting the environment setting, which requires human review.

Needs human approval because:

  • Per-review cost limit exceeded (workspace setting). Approvability relies on correctness review in order to determine eligibility

Review your spending limits in Billing settings, or comment @macroscope-app review this PR to bypass the limit and review now. You can add or adjust custom eligibility rules. Learn more.

Review in Change Stack →

Walkthrough

This change adds tracked folders and multi-repository workspaces. It adds task-folder worktrees, repository-scoped checkpoints and diffs, repository-aware provider policies, and client controls for repository selection, review, Git actions, file links, and setup retries.

Changes: Multi-repository workspace

Layer / File(s) Summary
Workspace contracts and persistence
packages/contracts/..., apps/server/src/project/..., apps/server/src/workspace/..., apps/server/src/persistence/...
Projects store validated tracked folders. Workspace APIs resolve repositories, references, task folders, folder scans, and home Git initialization.
Task-folder lifecycle
apps/server/src/workspace/TaskFolderService.ts, apps/server/src/orchestration-v2/ThreadLaunchService.ts, apps/server/src/storageCleanup.ts
Task folders create, complete, repair, rename, and remove worktrees across repositories. Failed repositories can be skipped during retries. Cleanup processes nested repositories separately.
Repository checkpoints
apps/server/src/orchestration-v2/CheckpointService.ts, apps/server/src/orchestration-v2/CheckpointCaptureService.ts, apps/server/src/orchestration-v2/CheckpointRollbackService.ts, apps/server/src/checkpointing/*
Runs create repository checkpoint scopes, capture repository diffs and outside edits, exclude nested repositories, and restore repositories with repository-specific errors and pre-rewind snapshots.
Provider workspace access
apps/server/src/orchestration-v2/RuntimePolicy.ts, packages/provider-*/src/server/*, packages/provider-core/src/server/runtimeInstructions.ts
Runtime policies expose repository and reference roots. Provider adapters add writable roots, additional directories, and workspace instructions according to policy and provider capabilities.
Client repository controls
apps/web/src/components/..., apps/mobile/src/features/..., apps/web/src/diffPanelStore.ts, packages/client-runtime/src/state/*
Client state and interfaces select repositories, display repository changes, resolve repository file links, and route Git actions to repository working directories. Tests and fixtures cover repository grouping, review sections, file resolution, and setup status.

Full details: Title check

Explanation

The title "feat(projects): projects with several repos get per-repo review and worktrees" matches the main change in the changeset. The raw summary shows tracked folders, per-repository review and Git sections, checkpoint scopes, and task-folder worktrees for multi-repo projects. The title is concise and conventional, though it omits tracked-folder setup and agent-instruction changes, which is acceptable for a title.

Full details: Description check

Explanation

The description follows the template's main sections: Problem, Change, Scope and approval, and Verification. It explains the multi-repo problem and the changes. It gives verification evidence (check:changed green, real dev-server turns, screenshots). The Scope and approval section links issue #12089, #18906, and discussion #7041, and describes a council review. It does not state explicit maintainer approval of direction. The description also includes extra sections (Before and after, Not in this PR, Known limits, Council review) and an agent attribution line, which the template requests. The template asks for a Problem section and a Scope section with approval evidence. Those are mostly present. The author lists issue links, but the template requires a triaged issue or a maintainer approval comment, and the description does not show that approval. The verification section lists what was not run, as the template asks.

apps/web/src/components/ChatView.tsx:3870
🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Use hasGitSurfaces for diffAvailable.

Line 3870 still gates the right-panel "Add diff" entry on isGitRepo. The changed code now opens the diff from several places when only tracked repos have Git: useRightPanelActions (line 2368), onOpenChanges (line 3786) and DiffPanel. A plain home folder with tracked repos therefore shows "Add diff" as disabled, while the thread details panel opens the same diff. Pass hasGitSurfaces here so the entry points match.

Stop putting raw Git stderr into WorkspaceRepositoriesError.detail.

gitFailure builds detail from result.stderr with no length limit. WorkspaceRepositoriesError.message returns detail. The raw Git output therefore reaches the RPC client through workspaceInitializeHomeGit and workspacePreviewHomeGitInit. The output can include absolute paths, hook output, or credential prompts.

The repository error rules require bounded attributes. They also require a message that does not copy underlying output.

Suggested fix:

  • Use a fixed message that names the step and the exit code.
  • Keep the raw output only in cause.
♻️ Proposed change
- failure(
- operation,
-            `git ${step} failed: ${result.stderr.trim() || `exit ${result.exitCode}`}`,
- ),
+ failure(operation, `git ${step} failed (exit ${result.exitCode}).`),

WorkspaceRepositoriesError needs an optional cause: Schema.Defect() field to hold the stderr for logs.

As per coding guidelines: "The message is fixed or built from those attributes, never from cause, cause.message, or a stringified defect. No detail field that copies cause.message." and "no raw payloads, command arguments or output".

1-1: Trivial · Maintainability & Code Quality · Quick win

Add a control case for the multi-repo workspace eval.

The file has one bad case. The repo rule for evals says to add controls: "cases where the correct action is ordinary work. They catch a fix that overcorrects." Without a control, a text change that makes agents run Git in the wrong place, or over-consult the repo list, passes this eval.

Add a control case in the same workspace area. Use a multi-repo thread where the task is in the home repo, for example "Which files have uncommitted changes in this repo?". Expect a plain git status in <cwd> with no acme-api lookup.

The PR description also says this eval was not run. Run pnpm mcp-tool-use --dry-run --case multi-repo-git-in-named-repo and a real run against the old text to confirm the case fails before the fix.

As per coding guidelines: "Add controls: cases where the correct action is ordinary work. They catch a fix that overcorrects."

Pass the reviewed repo to the default-branch confirmation flow.

gitActions now acts on props.gitRepository. The menu itself comes from useThreadGitMenuDefinition, which has no repository input. When the reviewed repo is on its default branch, runActionWithPrompt in ThreadGitControls.tsx (lines 210-216) navigates to GitConfirm without repositoryCwd, repositoryName or repositoryHome. GitConfirmSheet then resolves no repository and calls the hooks without a target. Its "Continue" button then pushes, or creates a PR in, the thread's home cwd, not the repo the user reviews. Example: the user reviews infra on main and taps Push. The confirmation sheet pushes app.

Add an optional repository to ThreadGitMenuProps and spread gitRepositoryRouteParams(...) into the GitConfirm params. GitOverviewSheet already does this.

🐛 Sketch of the fix
   const gitMenu = useThreadGitMenuDefinition({
     environmentId: props.environmentId,
     threadId: props.threadId,
+ ...(props.gitRepository ? { repository: props.gitRepository } : {}),
     currentBranch: props.gitRepository?.home === false ? null : (selectedThread?.branch ?? null),
// ThreadGitControls.tsx, in runActionWithPrompt
navigation.navigate("GitConfirm", {
  environmentId: String(environmentId),
  threadId: String(threadId),
  confirmAction: confirmableAction,
  branchName,
  includesCommit: String(input.action === "commit_push" || input.action === "commit_push_pr"),
  ...(props.repository
    ? {
        repositoryCwd: props.repository.cwd,
        repositoryName: basename(props.repository.cwd),
        repositoryHome: String(props.repository.home),
      }
    : {}),

Skip every failed repository, not only the one on the pressed button.

Each "Start without" button sends skipRepositoryPaths: [repository.path] with only one path. The server does not keep skips from one retry to the next:

  • ThreadLaunchService.scheduleRunPreparation forwards only the current input.skipRepositoryPaths.
  • TaskFolderService.complete tries again every planned repository that the record does not contain.

Scenario: api and app both fail with a persistent error.

  1. The user presses "Start without api".
  2. The retry tries app again, and app fails.
  3. The card now shows only "Start without app".
  4. That retry tries api again, and api fails.

The user can only alternate between the two buttons. The only way out is to untrack a repository in Settings.

Suggested fix: when more than one repository failed, let the user skip all of them in one retry.

Handle task-folder repair failures as turn start does.

ProviderTurnStartService catches repair failures, logs a warning, and falls back to single-worktree recovery. In this file, a repair failure propagates. The execute wrapper maps it to unexpected-failure.

The repair runs before the restoreFiles check. As a result, a conversation-only rewind (restoreFiles: false) also fails whenever repair fails, even though that rewind does not need the files. The user only sees ROLLBACK_FAILED_MESSAGE.

Use the same catch-and-fallback pattern here.

The agent-context budget check fails on this value.

The "Agent Context Budget" job rejects the change. mcpToolListJsonBytes grows from 45861 to 46353 bytes (+492) compared to main. A higher committed value does not satisfy the check. CI compares against main's budget file.

Use one of these fixes:

  • Shorten the new MCP tool descriptions or input schemas, then lower the committed value.
  • Ask a maintainer to add the agent-context-increase label. The extra workspace text is then accepted as intended.

Do not treat a task-folder thread as a normal worktree thread while the repository query loads.

useWorkspaceRepositories(...) returns null until its query resolves. During that time isTaskFolderThread is false. If the user opens the picker in that window, refs in other worktrees stay in the list (lines 266-273). resolveBranchSelectionTarget then runs without keepWorktree (line 411). Selecting such a ref calls setThreadBranch(..., ref.worktreePath). That moves the thread's worktreePath out of its task folder and leaves the other repos behind.

Track the unknown state separately. Disable ref selection, or keep the trigger disabled, while a non-null activeWorktreePath has no resolved workspace data.

Escape < and > in folder paths to keep the <workspace_folders> block closed.

folderName removes <, >, and backticks from names, and LINE_BREAKING removes line breaks from paths. folderLine leaves < and > in the path. A repository can contain a directory named like x</workspace_folders> .... That text closes the block early in a single line. The model then reads the rest as instructions outside the block.

Apply the same character filter to paths. This changes the displayed path for the rare folder that contains those characters. Accept that cost, or use a reversible encoding that the instruction text explains.

Thanks for picking this up! We've been running a fork with multi-repo support (LoganRupe/t3code, which you linked), and it's great to see it heading upstream. This covers most of what we were relying on.

A few questions, and I completely understand if any of them are out of scope or planned as follow-ups:

  1. Is this still in progress, or ready for review as it stands?
  2. Opening in an editor: "Open in" still opens the thread's folder. In the fork we passed the .code-workspace file to VS Code and its forks, so the editor showed the same folders as the project, including repos outside the home folder. Is that planned, or did you decide it isn't needed?
  3. Files panel: @ search and file links cover the other repos, but the Files tree only shows the home folder, so repos and reference folders outside it don't appear. Intentional, a follow-up, or missed?
  4. Base branch per repo: the Repos chip uses a plain text box for each repo's base branch. Is that a placeholder for a searchable picker like the branch picker next to it under the composer?

Thanks for this, it covers most of how we work across several repos. Our setup differs from the examples in the description in a few ways, so a few questions.

Setup. A script creates one folder per task and registers it as a T3 project. The folder itself isn't a git repo. Inside are git worktrees of our main clones, all on the task's branch, plus a .code-workspace that lists them and a few repos outside the folder. Many of these folders are open at once.

Questions

  1. Worktrees made outside T3. Do tracked folders that are linked worktrees get the full Git section (branch, commit, push, PR)? And can a thread run in the folder as is? The worktrees already exist, so "New worktree" isn't what we'd want.
  2. Plain wrapper default. For a home folder that isn't a git repo, is "Initialize Git and commit home files" only an offer, with new threads still defaulting to the folder itself?
  3. Repos outside home. Are git repos listed in the .code-workspace outside the home folder tracked and writable, or read-only reference like plain folders?
  4. t3 project add. Does the CLI run the same scan (or track everything it finds)? Projects added from a script can't answer the checklist.
  5. Sidebar. Showing git status per tracked repo in the sidebar's thread previews (branch, changes, PR) would help a lot with many multi-repo threads open. Is that planned as a follow-up?

Thanks for this. I want it, and I'm now running it on my fork. My setup is the case from #7041: a plain folder (not a Git repo) with several repos inside it, opened as one project.

Branch: https://github.com/jappyjan/t3code/tree/feat/multi-repo-projects

It's a port of this PR (e9aac9d5f9) onto current upstream main. On my fork it sits on top of Pipelines (#26694) and my Linear stack. Behaviour and naming are kept as in your PR. I'll drop my branch once this lands.

What the port had to change

  • Migrations: 073 and 074 clash with main, which is already past 078. On the fork, the same column and table (projection_projects.tracked_folders_json, task_folders and its index) are created by an idempotent schema module that runs after the numbered migrations. Your migration should then be a no-op when it lands.
  • Conflicts: about 75 files, mostly drift from main. The bigger areas were the checkpoint services and ProjectionStore (the in-memory store is gone on main), storageCleanup (the no-remote handling), WorkspaceEntries (symlinks), panel visibility, and mobile branch listing (fix(mobile): mark the thread worktree's branch as current #23436 lists branches from the thread's own checkout).
  • Pipelines and Linear: a pipeline run shares one task folder across its steps. "Retry from step start" is not offered in a multi-repo task folder, because the saved start only covers the home folder. Linear launches pick one branch name, with a -2/-3 suffix that is free in every repo.

Things I found in the PR itself, in case they help

  • Rewind with a plain home folder: the home has no Git, so its root checkpoints are missing, and "Edit from here" never shows even though every repo has ready checkpoints. I allow the rewind when the home isn't a Git repo and restore only the repos. A Git home whose baseline is missing is still refused, so the home is never skipped silently.
  • Repo Git status goes stale: at the end of a turn only the root folder's local status is refreshed, so a tracked repo's section keeps its old +/- counts. I refresh the local status of each repo the run included in RunFinalizationService.
  • Symlinked worktrees directory: CheckpointRestoreSafety calls findContaining with the realpath, but task folder roots are stored unresolved. With a worktrees directory reached through a symlink, every file rewind in a task folder is refused.
  • Smaller ones:
    • A repo tracked after a turn shows "no changes" on that older turn's card.
    • The kept-repo toast on delete starts with "Git command failed in vcs.removeWorktree (…)".
    • At about 390px, the diff header's turn and repo pickers shrink to bare chevrons.

First of all, big thank you for implementing that feature! ❤️

Live testing on multi-repo threads surfaced two ACP workspace issues:

Antigravity secondary repos: Even in a new or forked thread, Antigravity's native file tools and Cwd switches fail with permission errors outside the primary repo (and attachmentsDir), forcing a fallback to shell commands from cwd. In AntigravityAdapterV2.ts lines 138-139, session/new sends additionalDirectories, which antigravity-acp (1.4.5, shipped only as Google's proprietary agy_acp_server.par binary with no public repo) accepts in NewSessionRequest, but AgyAdapter.new_session drops additional_directories before _create_agent_config. Until upstream wires that parameter through, T3 Code could adjust <workspace_folders> for Antigravity when extraRoots is non-empty so the model uses shell commands and git -C from cwd directly instead of burning failed tool calls first.

Mid-thread folder additions: Attaching a repo to an existing thread updates <workspace_folders> in the prompt, but active ACP sessions keep their original folder scope (even across runtime restarts), so ACP agents never gain native workspace access to newly added repos. In adapter.ts lines 7324-7331, startTurn updates latestRuntimePolicy, yet needsSessionActivation does not trigger session/load or session/resume when workspace.extraRoots changes. In the same file, makeRuntimeInput still reads the initial input.runtimePolicy.workspace.extraRoots, and activateSession omits updated extraRoots.

Thanks for this, it's the setup I'm in. Sharing my case in case it helps the design.

Setup: one T3 project whose root is a plain folder (not a Git repo) with 5 repos inside it, plus large non-repo folders (notes, test output, ~40 GB). A lead thread starts subagents with delegate_task, those start their own, and most tasks touch 2–3 of the repos at once.

Today: since a T3 worktree covers one repo per thread, agents create their own worktrees with git worktree add. T3 doesn't own them, so storage cleanup never removes them (#25843). As a stopgap I wrote a small script that puts every worktree from one top-level chat (using lineage.rootThreadId) in one folder, and removes it once the work is pushed.

Why task folders don't fit yet: from the description, task folders need a Git home, and a plain wrapper folder gets "Initialize Git and commit home files". I can't make my root a repo. When it was one (Oct 26, 0.1.3 nightly), checkpoints grew ~0.9 GB per turn and took 282 GB in 14 hours until I deleted the .git.

Two questions:

  1. Could task folders work without a Git home, as a plain folder holding one worktree per selected repo?
  2. If a Git home is required: with the per-repo checkpoint scopes here, does the home's checkpoint only cover the home's own tracked files, even when the tracked repos and large ignored folders sit inside it?
