the pr header could keep showing an open state and merge action while its thread already held the merged state. the shared pull request summary now also reads the saved thread snapshot for the same host-qualified link and keeps whichever is newer, so the header follows the thread's known state.

the earlier version also changed tab, badge, and hover preview wiring plus server sync announcements; those are dropped to keep this to the one fix.

verified on blacksmith: pullRequests tests, scoped lint, fmt, and web typecheck. the screenshots below are from the earlier, larger version of this pr and were not re-captured.

before: an older open detail response keeps the host link green

after: the saved merged state makes the host link purple

Approvability

Verdict: Approved at 0229b9a

Macroscope's review found this PR approvable — This is a focused pull-request state synchronization fix in an existing web state module, with test coverage and no schema, infrastructure, security, billing, or static-analysis changes. Its runtime effect is limited to making existing controls prefer newer known thread state over stale detail data.

📝 Walkthrough

The web pull-request state now converts saved thread-link snapshots into summaries, indexes visible links by environment and host-qualified reference, and considers saved summaries alongside current and observed summaries. Tests cover missing snapshot data and summary precedence.

Changes: Pull request overview synchronization

Layer / File(s) Summary
Build summaries from saved thread links
apps/web/src/state/pullRequests.ts
Visible pull-request links with a snapshot and update time produce summaries. The state indexes summaries by environment and host-qualified reference, retaining the newest for each key.

useSharedPullRequestSummary compares saved, current, and observed summaries. Tests check that a saved closed snapshot beats stale detail, newer detail wins, and missing snapshot data returns null.

Change: Bug fix

Suggested reviewers: juliusmarminge

Merge Risk: 🔵 Low · up to 0229b

Some legacy PR links can miss saved state and show a stale summary. This is a localized issue with a focused fix; the PR remains mergeable with owner awareness and a caller-level regression test.

Security architecture risk: 🔵 Low · up to 0229b

The change preserves environment-scoped permissions and pull-request action targets. However, a saved snapshot can carry another project's identity into a checkout handoff before live detail arrives. That conditional ownership path remains unresolved; no privilege escalation was established.

Retained concerns

  • Medium · architecture · inferred: A saved summary can select a different project for a checkout/thread handoff. The new index combines links across projects for the same environment and host-qualified pull request, retaining the winning thread's projectId. Before live detail is available, the panel can use that summary projectId to open a thread while deriving the checkout root from the selected panel project. This creates a conditional project/workspace ownership mismatch. Existing scope checks limit authority, and runtime reachability and server-side containment remain unresolved.
Security review details

Security Blast Radius

  • inferred — The new reconciliation path is bounded to an environment and canonical host/repository/number. Within that scope, summaries can be shared across projects linking the same pull request. The identified ownership concern is therefore intra-environment; the inspected saved-summary path does not establish cross-environment authority.

Security Findings and Attack Paths

  • inferred — A conditional control-drift path exists when a winning saved link belongs to another project, live detail is absent, no acting-project override applies, and an authorized user initiates checkout. Summary-derived project ownership then enters thread creation while checkout uses the panel-derived workspace root. Attacker control over link creation and server acceptance of that mismatch were not established, so this is not a verified privilege-escalation path.

Trust Boundaries and Controls

  • observed — Ordinary pull-request action dispatch retains the original environment and reference. Primary-action eligibility still checks detail capabilities and viewer permissions. Checkout preparation independently rechecks source-control write scope and, for worktree thread operations, orchestration scope; these client controls are counterevidence to an authority-expansion claim.

Resilience and Maintainability Implications

  • observed — The new saved index is derived rather than independently persisted. It follows enabled-environment shell data and excludes dismissed links and snapshots lacking updatedAt. Existing shell-fill logic guards against superseded rows and replaces or removes link data, providing a bounded recovery mechanism without adding a new persistent summary owner.

Hardening Proposals

  • proposed — Keep checkout and thread project identity anchored to the selected reference or explicit acting-project choice, independently of the projectId carried by a saved presentation summary.

Derive the surface host from the linked pull-request URL.

ChatView passes the hostless legacy linkedPullRequest to pullRequestSurface. If the project identity cannot provide a host, PullRequestDetailPanel keeps that hostless reference. savedPullRequestKey then returns "", so the host-qualified saved snapshot is skipped and the displayed summary can remain stale.

Add a caller-level regression test for saved-summary wiring.

The added test calls threadPullRequestLinkToSummary directly and then merges its result. It does not read environmentThreadShells.threadShellsAtom or call useSharedPullRequestSummary. A regression that disconnects either link would still pass while PR header consumers can show stale state. Test the shell fixture through the shared hook.
