What Changed

Supersedes #8323, which was closed pending UI evidence. This replacement includes the requested shared-worktree before/after screenshots and a recording of Send using the actual checkout branch. Please reconsider with that evidence below.

  • Follow checkout branch drift when the shared worktree is idle, preserving sibling thread metadata. Canonical directory identities keep active siblings protected through path aliases and project-root checkouts.
  • Show the composer mismatch warning for established worktrees. Send refreshes and adopts the checkout branch while retaining the worktree association; Restore branch remains available only for local checkouts.
  • Retain the prior review fixes and integrate current main, including the extracted queued-message sender's worktree metadata argument.

Why

Threads sharing a worktree can remember different branches after its checkout changes. That leaves sidebar metadata and PR association stale, and previously provided no composer warning for worktree-backed threads.

Fixes #5496.

UI Changes

Two threads share /tmp/t3-8323-evidence/shared-checkout. Both remember feature/original; Git is actually on feature/actual-checkout. The fixture was created through the app's orchestration commands against isolated development state and a real Git worktree.

Before — base frontend (7ab800a43c): sidebar and toolbar disagree, but entering a prompt shows no mismatch warning.

before.png

After — replacement PR (4110757c49): the worktree composer explicitly says Send will use feature/actual-checkout. No Restore branch action is offered for this shared worktree.

after.png

Send recording (26 seconds): starts with the shared-worktree mismatch, clicks Send, and shows the agent running git branch --show-current and pwd. The sending thread adopts feature/actual-checkout; Thread B keeps feature/original.

shared-worktree-send.mp4

After Send: Git reports feature/actual-checkout. Read-only verification of the isolated database confirms both threads still have the same worktree path, with only the sending thread's recorded branch updated.

after-send.png

Verification

  • 309 tests passed across CheckpointReactor, OrchestrationEngine, decider.branchDrift, BranchToolbar.logic, ChatView.logic, and QueuedMessageSender.
  • Web and server package typechecks passed.
  • Targeted lint completed without errors (React warnings remain); formatting and whitespace checks passed.
  • Integrated web verification on the merged branch. Desktop shares this web UI; native desktop and mobile were not exercised. The server guard is provider-independent; the recording uses Codex.

Checklist

  • This PR is small and focused (one shared-worktree branch mismatch fix; most additions are regression coverage)
  • I explained what changed and why
  • I included before/after screenshots for any UI changes
  • I included a video for animation/interaction changes

Original implementation: GPT-5.6 Sol using the Codex harness in T3 Code. Replacement PR, integration, and UI verification: GPT-6-Astra using the Codex harness in T3 Code.

Approvability

Verdict: Not approved

Macroscope's review found this PR not approvable — This PR changes production behavior across orchestration, VCS refreshes, queued sends, persistent thread metadata, and worktree mismatch UI. Its concurrency-sensitive shared-checkout handling and cross-layer scope merit human review despite extensive regression coverage.

📝 Walkthrough

Walkthrough

The server now checks checkout identity and sibling activity before adopting branch drift. The web app detects branch mismatches for established worktrees and resolves the live checkout branch before turn-related updates and queued sends.

Changes

Shared checkout branch handling

Layer / File(s) Summary
Canonical checkout guard
packages/contracts/src/orchestration.ts, apps/server/src/orchestration/decider.ts, apps/server/src/orchestration/Layers/OrchestrationEngine.ts, apps/server/src/orchestration/decider.branchDrift.test.ts, apps/server/src/orchestration/Layers/OrchestrationEngine.test.ts
Thread metadata commands can require an idle checkout. The engine resolves checkout paths, and the decider blocks branch changes when the checkout does not match or a sibling has an active session or queued turn. Tests cover path representations, sibling states, and metadata updates.
Branch drift adoption after turns
apps/server/src/orchestration/Layers/CheckpointReactor.ts, apps/server/src/orchestration/Layers/CheckpointReactor.test.ts
The checkpoint reactor requests guarded branch adoption for shared checkouts. Tests cover placeholder branches, detached HEADs, and active or inactive siblings.
Checkout mismatch detection and notice

Mismatch detection includes established worktrees and ignores temporary worktree branches. ChatView and Sidebar use the resolver. The warning states which branch sending will use and offers restoration only for local checkouts.
Branch resolution for turn updates
apps/server/src/vcs/VcsStatusBroadcaster.ts, apps/server/src/vcs/VcsStatusBroadcaster.test.ts, apps/server/src/ws.ts, packages/contracts/src/rpc.ts, apps/web/src/components/ChatView.logic.ts, apps/web/src/components/ChatView.logic.test.ts, apps/web/src/components/ChatView.tsx, apps/web/src/components/chat/sendQueuedMessage.ts, apps/web/src/components/QueuedMessageSender.test.tsx
Local-only VCS refreshes update local status without a remote refresh. ChatView and queued-message sending resolve the checkout branch before metadata updates. Branch changes preserve established worktree paths, and plan implementation resolves the branch before creating a thread.

  • pingdotgg/t3code#8323: Implements the same shared-worktree branch-mismatch repair, including guarded branch adoption, sibling activity checks, mismatch UI, and worktree-path preservation.

Suggested reviewers: t3dotgg

Merge Risk: ⚪ Minimal · up to 7cff3

Shared-worktree branch mismatches are surfaced without offering disruptive branch restoration. Sending adopts the checkout branch while retaining the worktree association, and refresh failures preserve pending actions. No merge-blocking issue is established; merge after normal checks.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 7cff3

The change preserves checkout associations and adds safeguards against updating branch metadata while shared work is active. No introduced security vulnerability was established. Some uncertainty remains around concurrent checkout changes between branch refresh and turn execution.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The changed status option operates within the existing authenticated server environment and caller-supplied checkout authority. It does not add a new remote-provider route or expand credential reachability; localOnly skips operations available through the pre-existing full-refresh path.

Trust Boundaries and Controls

  • observed — The WebSocket authenticates before constructing the RPC layer. The changed refresh handler still uses centralized method-scope authorization, and vcsRefreshStatus remains read-scoped. Caller-controlled cwd authority predates this PR.

Resilience and Maintainability Implications

  • observed — Updating branch metadata preserves an established worktree association. The existing provider reactor skips worktree recreation when the directory exists and wraps worktree turn preparation in a workspace lease. These are counterevidence to a new checkout-switching effect, but do not prove physical branch stability throughout execution.

Hardening Proposals

  • proposed — If execution must be bound to the exact branch observed during Send, consider a server-side checkout identity and branch precondition at the execution handoff. This would strengthen the refresh-to-start invariant; it is not a verified vulnerability finding.

Resolve only paths that can block the guarded update.

The per-command map does not call realPath once per thread. It calls realPath once per distinct raw target, worktree, or project-root path. However, each guarded command still resolves every distinct historical path in the read model, and the serialized worker repeats this I/O for every command.

Limit resolution to the target and siblings that can satisfy the guard’s active, starting, running, or queued-work condition. Do not filter only by deletedAt or archivedAt: those events preserve the session, so a deleted or archived thread can still require resolution while it has blocking work. A cross-command cache is unsafe without invalidation because fileSystem.realPath can return a different identity after a checkout or symlink is replaced.

Thanks for working on this. We merged the orchestrator V2 rewrite in #2829, and we are closing this PR as part of that transition.

This change touches CheckpointReactor.ts, OrchestrationEngine.ts, decider.ts, which the V2 merge removed. V2 owns checkpoint capture and rollback in dedicated services.

Sorry for the extra work this creates. If the change is still needed on V2, please rebuild it on current main, verify it there, and open a new PR linking back here. We're closing the current implementation without assuming the underlying request is resolved.
