bake: fail bun build --app when it cannot read a router root - #47379
bun build --app skips a router type whose root does not exist or cannot be read. It prints done and exits with code 0. With other router types, it writes only their pages.
Cause: else { continue; } in build_with_vm (src/runtime/bake/production/mod.rs:562) drops the router type with no report.
Fix
The loop reports every such root. Then the build exits with code 1, before it bundles.
The report is ENOENT: Cannot read the router root "/app/route" and a note: line that names the option.
Verified: test/bake/dev/production.test.ts, the only test file that runs bun build --app. Main: 9 of 30 tests fail. This branch: none.
Self-reviewed: 11 concerns raised, 11 addressed.
Background
A router type is one fileSystemRouterTypes entry. Its root holds the route files.
Considered a report from the route scan for every caller. It adds a public resolver function and a dev server message, so it waits for a maintainer.
Downsides
Behavior change, for sign-off: exit code 0 becomes 1. This includes one root that the build cannot load among several, and framework: "react" with no pages/.
A framework with optional roots must list only the ones that exist.
Release binary: +2,048 bytes of .text, same stripped size. A valid build runs 20 more instructions for one root, and one more open for an empty root.
Notes
Origin. No user reported this. It came up during the work on #47146. bun build --app needs a canary or debug build, or BUN_FEATURE_FLAG_EXPERIMENTAL_BAKE=1. Issue #42842 reports the same skip in the dev server. It has the state "not planned", because no user ran into it. This PR does not change the dev server.
For sign-off. These builds change from exit code 0 to exit code 1:
The only root does not exist, is a file, or cannot be read. Before: done, nothing written.
One root of several is in that state. Before: the build wrote the pages of the other roots.
framework: "react" with no pages/. Before: done, nothing written.
A root that opens, but that the resolver has no listing for. Two inputs do this: a root more than 256 directories below the project, and a root that the config file looked into before it created the root.
For the change: bun bake already rejects each missing root of a framework (src/js/internal/bake.ts:243, #45905).
Against the change: four tests on the head of #39488 use a missing root to stop a build with done. After this PR, each needs an empty root directory. The sibling option staticRouters documents that a missing directory is ignored (src/runtime/bake/bake.d.ts:84), although no native code reads that option.
Not changed: a root that exists and has no page still prints done with exit code 0. A mistyped root that names another directory also builds.
Output.
$ bun build --app ./app.ts # root: "route", the directory is "routes"
Loading configuration
Bundling routes
ENOENT: Cannot read the router root "/tmp/app/route"
note: This directory is 'fileSystemRouterTypes[0].root'
$ bun build --app ./app.ts # framework: "react", no pages/
Loading configuration
Bundling routes
ENOENT: Cannot read the router root "/tmp/app/pages"
note: The "react" framework reads its pages (.tsx, .jsx) from this directory
The errno is ENOTDIR for a file and EACCES for a root with no read permission. Case 4 prints error: The resolver cannot load the router root "<path>". The build does not touch an existing dist/.
A root with an empty listing. The resolver gives an empty listing to a directory that it can enter but cannot read, when an earlier lookup went through that directory (src/resolver/resolver.rs:4736). One example is a root of mode 0311 with the server entry point below it. The loop opens a root that has an empty listing. If the open fails, the loop reports the root. A root with no entries that opens is valid, as before. The loop reads the listing under the entries_mutex of the resolver, as the route scan does (src/runtime/bake/router/mod.rs:589).
No retry for a cached miss. The resolver keeps a miss for a directory. An earlier version of this change cleared that entry and looked the root up again. For a nested root whose parent was also missing, the second lookup gave a root with no parent in the resolver. The build then failed with Could not resolve: "dep". Maybe you need to "bun install"?, or it compiled a page without the project tsconfig.json. The build now reports such a root (case 4) and does not retry.
Release builds: .text 108,801,193 -> 108,803,241 bytes. .rodata is unchanged. The stripped binary is 138,274,936 bytes in both builds. build_with_vm grows from 12,911 to 14,005 bytes. The report is a separate cold function of 664 bytes.
Executed instructions on the main thread, from the Bundling routes line to the start of the bundle (gdb single-step on the release builds, two equal runs each): one root 31,295 -> 31,315, two roots 55,084 -> 55,122, one root with a directory below it 62,999 -> 63,019, one root with no entries 11,463 -> 11,662.
Valid build, gdb on the debug builds: resolver lookups for a root before the bundle 2 -> 2, openat of the root 1 -> 1. The Rust allocator calls from Framework::resolve to the bundle are equal: one root (37 alloc, 4 zeroed, 0 realloc), two roots (59, 5, 1), a root with a directory below it (47, 5, 1).
A root with no entries: openat of the root 1 -> 2.
A root that does not exist: openat of the root 1 -> 2 (the second one gives the errno), allocator calls 8 -> 10.
perf, valgrind and strace are not on the machine, so the counts come from gdb.
Tests. All in test/bake/dev/production.test.ts, with a framework that needs no packages.
A root that does not exist, and a root that is a file.
One of two roots does not exist.
Three roots, two of them missing, and an invalid route name in the third. The build prints every report before the one exit.
A root 257 directories below the project (POSIX).
An existing dist/ stays as it was.
A root with no read permission, and a root of mode 0311 with the entry point below it (POSIX, as an unprivileged user).
Control: a framework that filters its roots with existsSync builds, with one root that has no entries. This is the remedy that bake.d.ts now names.
handles build with no pages directory without crashing is now fails the build when the react framework has no pages directory. It asserts the two lines, no dist/ and exit code 1. Before, it accepted any exit code.
Release builds: main 21 pass and 9 fail (the 8 new failure tests and the rewritten test), this branch 30 pass. The control passes on both.
Debug build: all 30 tests pass with --timeout 180000. With the default timeout, 12 older tests of the file time out on this machine, with and without this change.
Windows was not run. cargo check --target x86_64-pc-windows-msvc passes.
The dev server still skips a root that it cannot read, with no message (src/runtime/bake/dev_server/lifecycle.rs:476). The scan itself does the same (src/runtime/bake/router/mod.rs:554).
A directory below a root that cannot be read is still skipped (src/runtime/bake/router/mod.rs:619, and src/router/lib.rs:576 for Bun.FileSystemRouter). An unreadable routes/admin builds with exit code 0 and no admin pages.
A read error in the middle of a listing gives a short listing with no report (src/resolver/resolver.rs:4891). This is from a read of the code, not from a run.
History. The skip (orelse continue) came with #14900, with no comment. The test handles build with no pages directory without crashing came with #20998. It guards a StringBuilder assertion that a build with nothing to bundle hit, and its comment accepts a failure ("or fail gracefully, not crash"). I found no statement that a missing root is accepted on purpose.

Walkthrough
Production app builds now detect router roots that cannot be listed or opened, report those roots, and fail after route scanning. The no-pages test now expects a React build failure. Added tests cover invalid roots, route errors, existing output, permissions, and filtered roots.

Summary
Check and report router roots src/runtime/bake/bake.d.ts, src/runtime/bake/production/mod.rs
The root documentation describes the build failure condition. New checks inspect cached resolver entries and try opening the directory. Unreadable roots receive an error and a framework-specific note.
Fail builds and verify root cases src/runtime/bake/production/mod.rs, test/bake/dev/production.test.ts
The build fails after route scanning when it finds unreadable roots or invalid routes. Tests cover root failures, error reporting, output preservation, permissions, and filtered roots.

Reproduced on a debug build and a release build of main (da867c6). A config with root: "route", and the route files in routes/, gives done, exit code 0 and no dist/.
With this branch, the same config gives ENOENT: Cannot read the router root "/tmp/app/route" and exit code 1.
CI on 113a057 (build 135451): 184 of 188 jobs passed and no test is red. The 4 macOS x64 test jobs did not run. They expired in the queue two times, with no agent, and Buildkite scheduled them again. GitHub shows the build as failing for that reason. All 4 macOS aarch64 test jobs passed.
The build marks 7 test files as flaky. This diff touches none of them, and each one passed on a retry.
CI on 50ebba7 (build 135286, same src/): all 4 macOS x64 test jobs passed, and 188 of 189 jobs passed. The one red test was test/aot/build-scaling/build-scaling-2.test.ts on macOS aarch64. The same test is red on main (build 135281). This diff does not touch the AOT compiler.

Nothing blocking. The comments below are optional suggestions. There is no need to push a fix for them before merging.
The two points from the earlier review are addressed in this push: the listing probe in router_root_is_listed now runs under entries_mutex with the guard dropped before open_dir_absolute (same protocol as scan_inner in src/runtime/bake/router/mod.rs:589), and the rewritten test is named for what it asserts.
Beyond the inline finding, I also checked that the two extra directory opens (probe fallback and the cold report) cannot leak a descriptor — bun_sys::Dir closes its fd on Drop and both results are dropped immediately — and that the using order in the permission test restores the root's mode before the temp dir is removed.
Extended reasoning...
The change makes bun build --app report and fail on router roots the resolver cannot list, touching only src/runtime/bake/production/mod.rs (a new lock-guarded probe, a cold error reporter, and one extra condition on the existing Global::crash() gate), a one-line JSDoc note in bake.d.ts, and new subprocess tests in test/bake/dev/production.test.ts. It touches no security-sensitive surface. The one remaining inline finding is a same-class gap (route collisions still exit 0 through the same gate), and the PR itself asks for maintainer sign-off on the exit-code behavior change, so a human look is still warranted.
Keep the test's missing root inside a directory the test owns.
The root ../bake-production-no-root resolves to a path outside the test's temporary directory. If that path exists on the runner, the build reads it and emits no second ENOENT, so the expectation fails. Use a missing root inside dir. Update the expected report index as well.

Update the missing-root fixture in the test to use a nonexistent path inside
`dir` rather than `../bake-production-no-root`, and update the corresponding
`ENOENT` report path to match. Preserve the expected report index and keep the
test hermetic.

About the follow-up finding on test/bake/dev/production.test.ts:604 (a missing root outside the temporary directory of the test): done in 113a057. The project is now one directory down in the fixture. The root ../no-root is still outside the project, so the test still covers that case, and the path is inside the temporary directory.

I re-reviewed the latest push and found no bugs; the two points from my earlier reviews (the unlocked .data probe and the stale test name) are addressed in the current code. A human look is still worthwhile because the PR deliberately turns several exit-0 builds into exit-1 failures (the author asks for sign-off on that) and bake.d.ts falls under a CODEOWNER.
What was reviewed:
router_root_is_listed: the entries_mutex guard is scoped to the .data.is_empty() probe and dropped before open_dir_absolute, and the Option is computed before .filter runs, so the non-recursive mutex is never held while the resolver runs; the probe fd is closed by Dir's Drop in both helpers.
Gate ordering in build_with_vm: readable roots are still pushed and scanned, so every unreadable root and invalid route is reported before the single Global::crash(), matching the existing invalid_routes exit path.
Tests: pipes are drained with Promise.all, output is split on /\r?\n/ and path-normalized, the chmod cases run serially with a stated reason and restore modes via using before assertions, and unprivilegedSpawnOptions exists in the base harness.
Extended reasoning...
The change touches src/runtime/bake/production/mod.rs (a new root-listing check, a cold error reporter, and an extended failure gate in build_with_vm), one JSDoc line in src/runtime/bake/bake.d.ts, and about 180 lines of new subprocess tests in test/bake/dev/production.test.ts. It touches no security-sensitive surface; the new syscalls are a read-only directory open whose fd is released by Dir's Drop. The bug hunt ran dry with no findings and the prior-review objections are resolved in the code. Approval is withheld because the PR is an intentional user-visible behavior change (exit code 0 to 1, including for the built-in react framework with no pages/) that the author flags for maintainer sign-off, and *.d.ts files are CODEOWNER-owned.
