Problem

  • bun scripts/ci-slowest-tests.ts 127137 --json prints {"build":"127137","count":0,"top":[]} and exits 0. No test-bun job (one test shard) ran in that build.
  • With no build number, the script picks a build by its state only (scripts/ci-slowest-tests.ts:105). The job filter (:127) never reads started_at, so it downloads 160 empty logs.

Fix

  • jobCoverage: a test-bun job counts only with a started_at. The script requests no other log.
  • findBuild picks the first finished build in which every test-bun job started, and reuses its jobs from bk build list (no bk build view).
  • The script exits 1 with empty stdout when no job started, or when the logs name no test file.
  • Verified: test/internal/ci-slowest-tests.test.ts (14 new tests fail on main). Self-reviewed: 10 concerns raised, 9 addressed. Not done: an issue for failed log downloads (ci:slowest: retry rate-limited log downloads and report missing logs #42712).

Background

  • A job that never started still has a log URL. It answers 200 with an empty body.
  • The pick passes over a build with jobs that never started. A build number still gives a report, and a warning: names those platforms.
  • Considered only a check before the print: the 160 requests stay, and the pick stops at that build.

Downsides

Notes

The rule, and a build in which only some platforms ran

  • A test-bun job counts only if an agent started it (started_at). The test is not finished_at or state: a job killed mid-run keeps its partial log, and parseLog reads it on purpose (the test that caused a timeout must show in the report).
  • With no build number, the script takes the first finished build, not canceled, in which every test-bun job started. It passes over every other build, prints one skipped build #N (...): S of T test-bun jobs started line for each, and goes on to the next build of that branch, then to the next merged PR.
  • With a build number, the script reports the jobs that started. A warning: on stderr names each platform that has jobs that never started (darwin any x64 (1 of 2 started)). The exit code is 0 and --json has no new field.
  • The every-job rule is a precaution. Of the 11 finished, not canceled builds in the capture, 8 had every test-bun job started, 2 had none, and 1 had 159 of 160 (127153, one expired darwin x64 shard). That build is the only one on which this rule and "at least one job started" differ. The stake, from the complete table of build 128347 with one shard left out: a missing darwin x64 shard changes 10 to 26 of the 500 rows, an ASAN shard 12 to 26, a windows 11 aarch64 shard 3 to 13, another Linux shard 0 to 3.

Where the empty builds come from

  • Build 127137 ran 22 s. Its annotation has 13 Failed to create agent for ... build-bun entries, each an EC2 CapacityLimitExceeded. The 13 build-bun jobs were canceled and all 160 test-bun jobs ended as waiting_failed with no started_at. Build 128037 has the same job states.
  • The rule does not depend on that cause. A platform's test-bun step depends on its build-bun step (.buildkite/ci.ts), so a build that fails to compile has the same job states. A [skip tests] commit gives a finished build with no test-bun job at all.
  • The auto-pick met such a build because a merged PR's last build can still run when the PR is merged. Then the newest finished build of the branch is an older one.
  • A job with no started_at had an empty log in 161 of 161 cases checked (160 waiting_failed, 1 expired).

Measurements (offline unless marked live: stub gh and bk on PATH print captured Buildkite JSON, a local server counts log requests, main is ad4089b)

  • No-argument run on a complete build: bk build view 1 -> 0 calls, REST requests 164 -> 161, log GETs 160 -> 160. Build 127137: log GETs 160 -> 0, exit code 0 -> 1. One bk build view is 3 REST requests (bk build view --debug, bk 3.57.0).
  • PR test: keep hot() from being inlined in disallow-code-generation-from-strings.test.ts #45639 as on 2026-10-17, then PR test: do not wait for a build that is already done in module-graph-isolation.test.ts #45821: main takes 127137 and prints top: []. This PR lists one more branch, takes 127905 and prints the report (163 REST requests, main 164).
  • Build number 127153: log GETs 160 -> 159, same stdout, one warning:.
  • Stdout on a complete build: 6 of 6 argument shapes byte-identical to main (sha256), exit code 0 in 6 of 6 (N --json, N, N 3, N 3 --json, N 0 --json, no argument with --json).
  • bk build list calls per no-argument run over 461 replayed minutes of 2026-10-18: max 4 (main 4), mean 2.27 (main 1.38). Minutes on a zero-test build: 0 (main 302). Minutes with no qualifying build: 0. Worst case with no complete build: 10 calls, 35.68 MB of JSON, exit 1. The replay is a model over one capture of 10 merged PRs, not a log of real runs.
  • Rule cost per judged build (182 jobs): 1046 property reads (main's filter and platform count: 864), 0 callback calls (main 342). It allocates 1 array, 1 Map, at most 12 platform records, 1 array of them and 1 result object. The report check adds 0 allocations.
  • Test file: script spawns per non-Windows lane 0 -> 8 (0 on Windows), +6 pure tests on every lane. Wall time 64 ms -> 286 ms (median of 10 interleaved runs, release bun, main's runs ranged 60 to 97 ms). On a debug ASAN build: 2.1 s -> about 9 s. The spawn tests pass no timeout. On ASAN builds they run one at a time (test.concurrentIf(!isASAN)): eight ASAN processes that start together take 4 to 6.5 s each and hit the default 5 s timeout in 2 of 4 runs, and one alone takes 0.6 to 1.2 s.
  • Importing the module: 0 gh/bk calls, 0 bytes printed. Release binary: +0 bytes (3 files changed, 0 of them build inputs).
  • Mutation check: 41 of 43 one-clause mutants of the changed script lines fail at least one test. Survivors: judging the report after the top-N slice (only N 0 tells it apart, and that shape is byte-identical to main above), and the non-empty term of the "every list failed" headline (only an empty gh pr list tells it apart).
  • Fail-before: main's script fails all 14 new tests. The test file needs the two new exports to load, so the run used main's script plus two empty exports. The auto-pick test then shows main taking build 127137 and printing "count": 0, "top": [] at exit 0.

Live checks (real gh and bk)

  • bun scripts/ci-slowest-tests.ts 127137 --json: main prints {"build":"127137","count":0,"top":[]} at exit 0 after 160 log requests. This PR prints nothing on stdout, exits 1 and makes 0 log requests. Stderr: error: build #127137 has no test timings: none of its 160 test-bun jobs started.
  • bun scripts/ci-slowest-tests.ts --json took build 128347 (161 of 161 test-bun jobs started, on 12 of 12 platforms) with no bk build view. 19 of the 161 log requests failed (18 with a 429, 1 ECONNRESET). The table came out at exit 0 with no log from 4 of the 12 platforms. A second run fetched the 19 logs: 107 of the 500 rows of the complete table are absent from the first one or differ in it. This is main's behaviour for a failed download, and this PR does not change it.
  • The job objects of a bk build list entry are byte-equal to bk build view for builds 127153 and 127137 (182 of 182 jobs each, after a key sort).

Open PR #42712 (retries for rate-limited log downloads, jobsFailed in --json, exit code 2)

Left alone

  • scripts/find-build.ts:377 (mergedPRFailingContexts, used by ci:errors) takes the newest finished build of 5 merged PRs by state only. A build with no tests adds no annotation there, so a failure can be tagged [new] where it is pre-existing. It is another tool with no test file.
  • scripts/update-parallel-allowlist.mjs:76 counts test-bun jobs with a finished_at, which an expired job also has. scripts/update-test-durations.mjs:140 already requires started_at.
  • Not changed in ci-slowest-tests.ts: the log cache keeps an empty or partial log forever, the top-N argument is not validated, and a failed bk build view ends in a JSON.parse exception.
  • A manual build with fewer platforms or with test-files counts as complete when all of its own test-bun jobs started. Main takes such a build too when it is the newest finished build of its branch. An expected platform set or a minimum job count would go stale with the lanes, and a test-files build keeps the full job count. None of the 54 captured builds is of that kind.
  • scripts/runner.node.ts measures per-file durations itself and could publish them. The log stays the only source for a shard that was killed, so that is a larger change.

Self-review

  • Done after the review: SKILL.md no longer tells the reader to repeat the walk by hand. A bk build list that fails is printed with its error, and a run in which every list fails has its own message. Three more spawn tests hold the exits that only one test held before.
  • Not done: a tracking issue for failed log downloads. ci:slowest: retry rate-limited log downloads and report missing logs #42712 already records that defect.
  • The spawn tests use shell-script stand-ins for gh and bk, so they do not run on Windows. I did not run anything on Windows.

…t 1 on a build with no test timings

`bun run ci:slowest` printed an empty report and exited 0 for a build in
which no test-bun job ran. The auto-pick took such a build because it
read only the state of the build. The download asked for the log of
every test-bun job, and a job that never started has an empty log.

- `jobCoverage` is the one rule for which jobs have timings: a test-bun
job counts only if it has a `started_at`.
- `findBuild` is the auto-pick. It takes the first finished build in
which every test-bun job started and passes over the others. It
returns the job list that `bk build list` gave, so that path needs no
`bk build view`. A `bk build list` that fails is reported with its
  error.
- The script exits 1 with nothing on stdout when no test-bun job of the
build started (before any download) and when the logs name no test
  file.
- With a build number, a `warning:` names the platforms whose jobs
  never started.

Status

Reproduced on main (ad4089b): bun scripts/ci-slowest-tests.ts 127137 --json prints {"build":"127137","count":0,"top":[]} and exits 0 after 160 log requests. All 160 test-bun jobs of build 127137 are waiting_failed with no started_at, and each log URL answers 200 with an empty body.

With this PR the same command prints nothing on stdout, makes 0 log requests, and exits 1 with error: build #127137 has no test timings: none of its 160 test-bun jobs started.

PR: #46013

Walkthrough

The script now selects finished builds with complete test-job start coverage. It reports timings from started jobs, warns about jobs that did not start, and exits with status 1 when it cannot produce test-file timings. Tests cover build discovery, coverage, and reporting outcomes.

Changes

Slowest test build workflow

Layer / File(s) Summary
Build discovery and job coverage
.claude/skills/slowest-tests/SKILL.md, scripts/ci-slowest-tests.ts, test/internal/ci-slowest-tests.test.ts
jobCoverage counts eligible and started test-bun jobs by platform. findBuild skips unfinished, canceled, running, and incomplete builds, continues after listing errors, and selects the first build with complete coverage. Documentation and unit tests describe these rules.
CLI build selection and failure paths
scripts/ci-slowest-tests.ts, test/internal/ci-slowest-tests.test.ts
Automatic selection uses findBuild; explicit build selection loads its jobs. Tests cover selection, listing failures, and cases where no complete build is available.
Timing output and coverage warnings
.claude/skills/slowest-tests/SKILL.md, scripts/ci-slowest-tests.ts, test/internal/ci-slowest-tests.test.ts
The script sorts timings before applying TOP_N, fails when no test-file timings are available, and warns when eligible jobs did not start. Tests cover missing timings, failed log downloads, and partial builds.

…AN builds

The eight spawn tests each passed a 30 s timeout. CI already gives every
test 90 s (270 s on ASAN), so the explicit value only lowered that.

Without the value, a debug build hit the default 5 s timeout in 2 of 4
runs: eight ASAN processes that start at the same time take 4 to 6.5 s
each. The tests now use `test.concurrentIf(!isASAN)`. On an ASAN build
each runs alone and takes 0.6 to 1.2 s.
