Cloud: share chat starts on a team machine with a teammate - #29217
Leo, 2026-10-31: "but what's the sharing flow? we can't simply block always. we need to be able to get stuff running asap. lots and lots of bare prototypes so we can evolve our app as we go."
What
A machine's creator, or a team admin, can share app-started chats on a team Cloud machine with one named teammate. The attach endpoint then answers vmKind: "owner" to that teammate while the grant stands and they are still on the machine's team, so the Mac app sends vm_kind: "owner" and cmux-tui's guarded start accepts them (with cmux#29107 accepting owner on team VMs). Revoking is one DELETE.
Tablecloud_vm_chat_grants(vm_id, user_id, granted_by, created_at), unique on (vm_id, user_id), vm_id cascades with its machine. Migration web/db/migrations/20261031120000_cloud_vm_chat_grants is replay-safe (creates only what is missing).
Routes (same withAuthedVmApiRoute auth and account/team scoping as the other /api/vm/[id]/* routes, machine lookup through requireUserVm):
GET /api/vm/{id}/chat-grants → { grants: [{ userId, grantedBy, createdAt }] }, for anyone who can reach the machine.
PUT /api/vm/{id}/chat-grants/{userId} → { grant }. Idempotent (an existing grant is kept).
start_chat: the creator, or a current member of the machine's team holding a grant. Never on a personal-account machine (ownerTeamId === creator); classic web has no private visibility, so personal is the only exclusion.
share_chat (PUT and DELETE): the creator while still on the team, or a Stack team_admin (through the existing resolveTeamBillingAccess admin check). A plain member cannot grant or revoke.
PUT checks the target is on the owner team's member list through the same bounded listTeamMemberIdsWithTimeout lookup the attach route uses; the creator and padded or empty ids are refused (400), a non-member is 409, a personal machine is 409.
vmKindForCaller takes an optional { chatGranted }: owner for a granted non-creator only on a Stack team machine and only when the caller is on the member list read for this attach. callerVmKind reads the grant (repo.hasVmChatGrant, 3 s bound) only when the attach route passes readChatGrants: true. A failed, slow or missing read counts as no grant, so the answer falls back to team (fails closed).
Default-safe
Existing callers see no change: the creator path and every non-granted caller answer exactly as before (all existing vm-attach-vm-kind cases unchanged and passing). The grant read only happens for a non-creator on a team machine when a directory is present.
resolveVmGuestKind and the reflection route are untouched.
The new repository methods are optional on VmRepositoryShape, so no fake has to change.
Before the migration runs, the grant read fails and is treated as none (today's answer); the new routes answer an error until the table exists.
Not changed: account deletion does not delete a deleted user's grants. Such a grant is harmless, because the member check fails once the user is gone and machine deletion cascades. [follow-up]
Deploy (the one outward step)
After merge: run the Cloud VM DB migration workflow (.github/workflows/cloud-vm-migrate.yml, workflow_dispatch, target production, which migrates staging first) to create cloud_vm_chat_grants. web deploys from main as usual. The order doesn't matter for safety (see above).
Tests
web/tests/vm-chat-grants.test.ts (new): creator and admin grant, plain member refused, creator who left refused, target must be a current member, personal machine refused, Stack failure or timeout is 503, idempotent grant and revoke, revoke after the grantee left.
web/tests/vm-attach-vm-kind.test.ts: a granted member is owner on both attach transports; no grant, grantee who left, failed or never-answering reads stay team; without readChatGrants the grant is never read; personal machines ignore grants.

Summary by cubic
Lets a machine's creator, or a team admin, share app-started chats on a team Cloud machine with one teammate. The attach endpoint answers vmKind: "owner" to that teammate while the grant stands and they remain on the machine's team, so the guarded chat start accepts them; revoking is a single DELETE.
Behavior and policy
Adds cloud_vm_chat_grants (unique per machine and user, cascading with the machine) and the routes GET /api/vm/{id}/chat-grants, PUT/DELETE /api/vm/{id}/chat-grants/{userId}.
Only the creator (while still on the team) or a Stack team admin can grant or revoke; a plain member cannot, and the target must be a current team member.
Personal-account machines never accept grants; a missing, failed, or slow Stack or grant read counts as none, so non-granted callers see unchanged answers.
The client UI (Share machine…) is a separate PR.
Deploy
Run the Cloud VM DB migration workflow after merge to create cloud_vm_chat_grants; deploy order does not matter for safety.
Written for commit 83c1874. Summary will update on new commits.

New Features
Team members can be granted access to start chats on eligible shared Cloud machines. Machine owners and team admins can grant or revoke access, and authorized users can view current grants.
Shared-machine access is recognized when a teammate has a valid chat grant and remains a member of the team. Personal machines are not eligible for chat grants.
A machine's creator, or a team admin, grants one teammate app-started chats
on a team Cloud machine. The attach endpoint then answers vmKind "owner" to
that teammate while the grant stands and they are still on the team, so
cmux-tui's guarded start accepts them. DELETE takes it back.
- cloud_vm_chat_grants(vm_id, user_id, granted_by, created_at), unique on
(vm_id, user_id), cascading with its machine.
- GET /api/vm/{id}/chat-grants, PUT and DELETE /api/vm/{id}/chat-grants/{userId}.
- vmKindForCaller counts a grant on a Stack team machine only; the attach
route alone reads grants, and any failed or slow read counts as none.
Mirrors cmux-platform machineAccess start_chat and share_chat.

Walkthrough
The change adds persistent VM chat grants for team members, API endpoints to list, grant, and revoke access, and grant-aware caller classification in VM attach workflows. Attach routes enable grant reads.
Changes: VM chat grants
Layer / File(s)
Summary
Grant storage web/db/migrations/20261031120000_cloud_vm_chat_grants/migration.sql, web/db/schema.ts, web/services/vms/repository.ts
The schema and migration add per-VM, per-user grants with a unique VM/user pair. The repository adds methods to check, list, insert idempotently, and delete grants.
Grant authorization and API web/services/vms/chatGrants.ts, web/app/api/vm/[id]/chat-grants/route.ts, web/app/api/vm/[id]/chat-grants/[userId]/route.ts
The service implements grant listing, creation, revocation, and authorization checks. The API routes expose GET, PUT, and DELETE operations and return service outcomes.
Attach workflows can read grants for eligible callers and use the result with team membership to determine vmKind. The attach route enables grant reads. Tests cover grant management and attach classification.

Merge Risk: Low · up to 83c18
The change has bounded outstanding risks: concurrent grant changes can require retrying, whitespace-padded revocations leave grants unchanged, and stalled grant queries can occupy shared database connections after attach times out. Timeout tests also need virtual clocks. Merge with owner awareness and follow-up on these issues.

The title is specific and concise, and it names the primary behavior.
Full details: Cmux Cloud Persistent Session And Early Input
Explanation
PASS. The diff adds chat-grant storage, authenticated routes, and a bounded grant lookup for vmKind. It does not add a cmux-tui client, process, carrier, event socket, renderer, PTY readiness gate, or separate transport. openVmCmuxRemote and openAttachEndpoint still fork the caller-kind lookup and preserve the existing endpoint, lease, auth, and transport flow. Grant reads fail closed and PUT/DELETE operations remain idempotent.
Full details: Cmux Browser Automation Off-Main

It does not change cmux browser socket automation, Sources/TerminalController.swift, or ControlCommandExecutionPolicy.swift. The diff contains no browser.* socket command, WebKit/AppKit wait, worker-router change, or related policy test requirement.
Full details: Cmux Cache Substitution Correctness
Explanation
The diff does not replace a fresh authoritative read with a cache. The new attach path reads cloud_vm_chat_grants through hasVmChatGrant at request time (web/services/vms/workflows.ts:5945-5953; repository query at web/services/vms/repository.ts:4625-4633). Timeout or missing-store handling returns no grant for the transient vmKind response. No changed hunk modifies a persistence, history, undo, or snapshot path, and no changed production code introduces a cached value.
Full details: Cmux No Hacky Sleeps
Explanation
PASS. The production diff adds no fixed sleeps, delayed dispatch, polling loops, or timer calls. Its new 3-second bounds use Effect.timeout for database, Stack admin, and member reads. These reads fail closed and are covered by timeout tests in web/tests/vm-attach-vm-kind.test.ts and web/tests/vm-chat-grants.test.ts. This matches the rule's cancellation-aware timeout exception and does not hide a lifecycle race.
Full details: Cmux Algorithmic Complexity
Explanation
No algorithmic-complexity violation is introduced. The new grant paths use database predicates and indexed (vm_id, user_id) lookups for grant checks, inserts, and deletes (web/services/vms/repository.ts:4625-4667). Listing filters and orders in the database, then performs one linear serialization pass (web/services/vms/chatGrants.ts:76-84). Membership checks scan the team list once per request; they are not nested or repeated per batch target (web/services/vms/chatGrants.ts:100-103, 139-154). The attach path performs at most one grant lookup and one member lookup (web/services/vms/workflows.ts:5929-5938). No per-target rescans, in-memory joins, or hot-path repeated sorting/filtering were added.
Full details: Cmux Swift Concurrency
Explanation
PASS: The pull request changes only TypeScript, SQL, and related tests. The reviewed diff contains no Swift files or Swift concurrency code, so it does not introduce or expand any legacy Swift async pattern.
Full details: Cmux Swiftpm Lockfiles
Explanation
PASS: The authoritative PR diff changes only TypeScript and SQL files under web/ (12 files). It contains no SwiftPM package, Package.swift, .gitignore, Xcode project, workflow, dependency, or Package.resolved changes. The SwiftPM lockfile policy is therefore not applicable.
Full details: Cmux Swift Logging
Explanation
The pull request changes only web TypeScript, SQL, and test files. The authoritative diff contains no Swift, Objective-C, or Objective-C++ files, so it introduces no production Swift logging changes covered by this check.
Full details: Cmux Architecture Rethink
Explanation
PASS: The pull request changes only TypeScript, SQL, and test files under web/. The authoritative diff contains no Swift, Xcode, or SwiftUI/AppKit changes, so the Swift architectural failure conditions do not apply.

Explanation
The pull request changes only TypeScript, SQL, and test files under web/. It adds no Swift, NSWindow, NSPanel, SwiftUI Window, or WindowGroup code. The auxiliary-window close-shortcut rule does not apply.
Full details: Cmux Source Artifacts
Explanation
The 12 changed paths are intentional TypeScript application code, a SQL migration, schema/repository updates, and tests under web/app, web/db, web/services, and web/tests. The diff contains only text source files, with no local-output files, logs, screenshots, recordings, caches, build directories, temp directories, or broad artifact directories.
Full details: Cmux No Test Or Debug Seam In Production Source
Explanation
The pull request changes no Swift files under a production Sources/ path. The changed files are TypeScript, SQL, and web test files, so the no-test-debug-seam-in-production-source condition is not applicable.
Full details: Cmux User-Facing Error Privacy
Explanation
The new product API routes expose an existing database-detail error body through a changed user path. GET /api/vm/[id]/chat-grants and the PUT/DELETE grant routes call runVmRoute (web/app/api/vm/[id]/chat-grants/route.ts:26, web/app/api/vm/[id]/chat-grants/[userId]/route.ts:57-62). The new repository methods wrap failures as VmDatabaseError (web/services/vms/repository.ts:4625-4667). The shared response then sends ui.message: "Retrying is safe. The VM state database did not answer this request." and details.operation (web/services/vms/routeHelpers.ts:1147-1161). These authenticated /api/vm/* routes are the documented public caller surface (web/services/vms/README.md:26-40). The rule forbids database details in user-facing API errors.
Resolution
Handle database failures for all new chat-grant routes with a route-specific sanitized 503 response. Use generic product copy such as Machine sharing is unavailable right now. Try again in a moment. Remove the database wording and internal operation name from message, ui.message, details, and recovery copy. Cover VM lookup and grant repository failures for GET, PUT, and DELETE.
Full details: Cmux Full Internationalization
Explanation
The diff adds production API response copy in web/services/vms/chatGrants.ts at lines 71-73, 94, 98, 103, and 118. These English message values are returned by the new GET/PUT/DELETE chat-grant routes, but the changed production code has no locale-specific source. The PR adds no message keys or locale updates. web/i18n/routing.ts lists 20 locales, and web/messages/ contains the corresponding locale files, all untouched. This violates the rule for API response copy.
Resolution
Replace the hard-coded response messages with locale-specific message keys resolved through the project’s i18n mechanism. Add matching translated entries to all 20 files under web/messages/ for the locales listed in web/i18n/routing.ts. Keep the machine-readable error codes unchanged.

Explanation
Docstring coverage is 63.64% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff with cyclomatic complexity of at least 2. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 11 functions across 11 files. Full details: Description check
Explanation
The description follows the repository template. It has a Summary that states the problem and the resulting behavior, with the table, routes, policy, and fallback behavior explained. It has a Testing section that names the test files, the full web-suite run, and the typecheck and lint results. It has a Changelog-free checklist and a Deploy step. Some template items are not addressed directly: the Changelog section is missing, the Proof section does not say why no screenshots apply (the client UI is out of scope), and the checklist items are not marked. The Testing section also does not separate tests added from tests executed in a clearly labeled way, and it has no Observed / Not run subsection. The description also includes non-template material, such as a quoted chat message from a person and bot footers, that does not belong in the template structure.
Resolution
Add a Changelog section with one line starting with Added: (or write none for internal-only changes). Add a Proof line that explains why no screenshots apply, because the client UI ships in a separate PR. Mark or address the checklist items, including the schema and migration item. Separate tests added from tests executed in the Testing section, and state what remains unverified (for example, the migration run in staging or production). Remove the quoted planning comment at the top, which does not belong in the description.

Unlike grantVmChat, revokeVmChat does not reject a padded target ID. DELETE of an otherwise valid teammate ID with surrounding whitespace silently addresses a different key and reports revoked: false.
The request appears idempotently successful while the intended teammate's grant remains active.
This can occur when: A client URL-encodes a copied target ID with a leading or trailing space when revoking an existing grant.

Add a database-backed test for duplicate chat grant writes.
The grant tests in web/tests/vm-chat-grants.test.ts replace putVmChatGrant with an in-memory Map. The repository method is not called. No database-backed test covers putVmChatGrant, its onConflictDoNothing target [vmId, userId], or the cloud_vm_chat_grants_vm_user_unique index. A future change to the conflict target or a removed index would not fail the current suite.
Add a CMUX_DB_TEST test that calls the repository putVmChatGrant twice for the same machine and user, then asserts that one row exists. web/scripts/run-db-behavior-tests.sh runs any test file that contains process.env.CMUX_DB_TEST, so the test needs no runner change.

Add a CMUX_DB_TEST database-backed test for putVmChatGrant that uses the real

Assert readChatGrants on the websocket attach call.
The cmux-remote attach test checks readChatGrants: true. The websocket openAttachEndpoint call sets the same flag at web/app/api/vm/[id]/attach-endpoint/route.ts:115, but its expect.objectContaining assertion does not include it. A future change that drops the flag would still pass the route tests. The workflow test sets the flag directly and does not cover the route wiring.

Retry the grant insert when the conflicting row disappears.
On a conflict, putVmChatGrant runs a second SELECT. If a concurrent revoke has deleted the row, the SELECT finds nothing and the code throws chat grant vanished between insert and read. The PUT then fails, although repeating the insert would succeed. Retry the insert once when the SELECT finds no row, or return an explicit result for that case.

Update putVmChatGrant to retry the grant insert once when its post-conflict
SELECT finds no row, so a concurrent revoke does not make the PUT fail. Preserve
the existing behavior when the SELECT finds the conflicting row.

Cancel the chat-grant read when the attach timeout fires.
callerHoldsChatGrant wraps repo.hasVmChatGrant in Effect.timeout(3000). The timeout interrupts the fiber, but the repository query runs through dbEffect, which passes no abort signal. The SQL keeps running after the attach has answered. Each abandoned read holds a shared pool connection, and the default pool size is 5. During a stall in the grant query, a burst of attaches can fill the pool and delay unrelated VM queries.
Pass an abort signal through the grant query so the driver can cancel it. The repository already uses runWithCloudDbQuerySignal from web/db/queryScope.ts for this in web/services/vms/creators.ts.

Test the grant timeout with a virtual clock, not real timers.
The new never-answering grant case waits on two real 3-second timers under the 15-second test limit. Use TestClock or settleOnTestClock from web/tests/helpers/test-clock.ts so the test advances the timeout without wall-clock waits.
As per coding guidelines, "Time-driven behavior (timeouts, debounce, retry, animation) is tested by injecting a virtual/fake clock the test advances by hand, never by sleeping for real and hoping."

Replace the real 3-second timeout wait with an injected virtual clock.
The admin-timeout test waits on the production 3000 ms Effect.timeout, with a 10000 ms test limit. If CI delays that timer by more than about 7 seconds, the test fails even though the 503 result is correct. Drive the timeout with Effect's TestClock, or another injected clock, so the test advances time by hand.

[P2] [follow-up] web/services/vms/repository.ts putVmChatGrant does the idempotent insert and the fallback read as separate operations. If a concurrent revoke or VM deletion removes the row between them, PUT returns a retryable error instead of succeeding idempotently.
