Summary

The queue janitor (scripts/ci/queue_janitor.py, run from main) listed at most three pages of runs per status (MAX_RUN_PAGES = 3). On 2026-10-30 about 1,138 runs were queued, so a sweep saw 300 of them. Every run past the cap was missing from the macos-pool-load snapshot (pools, reserved_queued, label_started), which the pickers, the rescue's failover, the cascade and the fleet dashboard read. The cleanup categories never saw those runs either.

  • Listing. Each status is paged until an empty page. GitHub returns at most 1,000 results for a filtered listing, so a status that fills ten pages is listed again from the oldest run seen (created<= that time, newest first), one window at a time. The ceiling is 40 pages per status (4,000 runs, about 3.5 times today's peak). Job listings run six at a time, newest first, with at most 2,000 per sweep. Done one at a time, the full queue would not fit the workflow's 10-minute timeout.
  • Snapshot. The snapshot now writes truncated, listed and total, plus listing.statuses (per status: listed, total_count, pages, truncated) and listing.jobs_unlisted. A truncated sweep:
    • decides nothing, the same way an unreadable run already makes it decide nothing;
    • sets starved_incomplete, so no starved-label issue is opened or closed;
    • emits a ::warning.
  • Readers. pr_runner_pool.snapshot_truncated() feeds snapshot_problem(), so every reader that uses it treats a truncated snapshot as unknown, never as "nothing queued": simple_pool_picker, the rescue's pool_snapshot() and the classic nightly runner. decide() keeps the default. e2e_runner_pool.measure_load() (E2E and iOS) returns None. runner_pools.label_evidence() records no snapshot evidence. Any value other than false counts as truncated. A snapshot without the key (an older janitor) reads as before.
  • Sweeper cancelled before it ran. Run 41071107039 (the cron sweeper, 14:21Z) was cancelled at 14:56:46Z. Three seconds earlier, the running sweeper's code handover (main's ... changed) dispatched run 41076139116 into the same owned-pool-sweeper concurrency group. That group never cancels the running sweeper, but holds only one pending run, so the newer pending dispatch evicted the older pending cron run. Run 41055530432 was evicted the same way at 14:08Z (by dispatch 41069145800), and so were most scheduled sweepers since 10-28. Now a handover first lists pending and queued sweeper runs (two requests, made only at a handover) and dispatches only when none is waiting. The waiting run checks out main when it starts, so it already runs the new code. If the listing fails, it dispatches as before.

Performance

Replayed with the janitor's own listing and read_run_jobs against the real in-flight listing captured at about 15:30Z on 2026-10-30 (882 queued, 234 in progress, 57 pending). "Before" is main's three-pages-per-status listing over the same capture. Sweep wall time "before" is the live sweep 41076464078 at 15:03Z (592 runs, 620 calls). "After" wall time is an estimate from that sweep's per-request time; the first sweep after merge measures it (stop condition below).

metric before after delta harness or run link
in-flight runs listed 582 of 1,173 1,163 of 1,173 (the rest moved between pages) +581 replay of the captured listing
queued runs listed 292 of 882 873 of 882 +581 replay
run-listing requests 8 16 +8 replay
job-listing requests 550 1,093 +543 replay
API requests per sweep (listing + jobs) 558 1,109 +551 (about 1 per in-flight run, capped at 2,000 + 120) replay
sweep wall time 297 s (620 calls, one at a time) about 100 s estimated (1,109 calls, 6 at a time) about -200 s https://github.com/manaflow-ai/cmux/actions/runs/41076464078

Cost bound: at most 3 × 40 run-listing pages plus MAX_JOB_LISTINGS = 2,000 job listings per sweep. The sweep runs on the glaeda-route App token, at about 6 sweeps an hour.

Tests (red on main, green here)

The first commit adds the tests alone. Run on main's code they give FAILED (failures=9, errors=8) over 13 tests:

  • FullQueueListingTests: a 1,138-run queue lists every run; a listing past its ceiling says truncated with counts; runs past the job-listing cap truncate; parallel listings match serial ones; a rate limit still ends the sweep.
  • TruncatedSweepTests: a complete sweep says so and acts; a truncated one marks the snapshot and cancels nothing.
  • TruncatedSnapshotTests (pr_runner_pool): snapshot_problem, decide and the E2E/iOS load treat truncated as unknown.
  • TruncatedSnapshot (runner_pools): no evidence from a truncated snapshot.
  • Sweeper.test_a_handover_dispatches_no_sweeper_when_one_already_waits and test_waiting_sweeper_finds_....

The existing test_only_an_empty_page_or_the_page_cap_ends_a_status asserted the 300-run cap and now asserts four full pages.

Observed / Not run

  • Ran python3 -m unittest for test_ci_queue_janitor (260), test_ci_pr_runner_pool (255), test_ci_owned_pool_rescue (405), test_ci_runner_pools (28), test_ci_simple_pool_picker and test_ci_starved_labels: all pass. test_ci_repo_variable_defaults, test_ci_workflow_run_sources, test_nightly_delivery_concurrency and test_cmux_next_dev_tip_feed pass. scripts/verify-local.py passes. test_ci_change_areas fails the same 5 tests on main in this environment (they shell out to gh).
  • Not run: a live sweep on this head (the workflow runs from main); the measured after wall time comes from the first sweep after merge.

Changelog

Prior art: #25356 (paged to an empty page, kept the 3-page cap), #28312 and #28374 (snapshot gates, delivers()). Read #27114 (held; dead-label redispatch), #28249, #28145 and #28352: none changes the run listing's cap or the sweeper handover.

Summary by cubic

The queue janitor (scripts/ci/queue_janitor.py) previously listed at most three pages of runs per status, so with 1,138 runs queued on 2026-10-30 it saw 300, and the macos-pool-load snapshot read every other run's jobs as nothing queued. It now pages each status until an empty page (up to 40 pages, past GitHub's 1,000-result cap), lists jobs six at a time, and records truncated, listed, total, and per-status listing data in the snapshot. Job listings sent with a just-refused App token now retry on the workflow token.

  • A truncated sweep decides nothing and opens or closes no starved-label issue; pool readers (pr_runner_pool, the rescue's failover, E2E/iOS load, runner-pool evidence) treat a truncated snapshot as unknown, never as an empty queue.
  • The rescue sweeper's code handover now lists pending and queued sweeper runs and dispatches only when none waits, so the cron's pending sweeper is no longer cancelled before it starts.

…al one, a handover keeps the cron's sweeper

Red on main: the 1,138-run queue lists 300 runs, no snapshot says truncated, every
pool reader trusts a partial snapshot, and a code handover dispatches a sweeper that
cancels the one already waiting.

…ep the cron's sweeper

The queue janitor listed at most three pages a status: with 1,138 runs queued
on 2026-10-30 it saw 300, and the macos-pool-load snapshot read every other run
as nothing queued. It now pages each status until an empty page, past GitHub's
1,000-result cap in `created<=` windows, up to 40 pages a status, and lists the
jobs six at a time (at most 2,000 a sweep). The snapshot carries `truncated`,
`listed`, `total` and a per-status `listing`; a truncated sweep decides nothing
and asserts no starved label, and every pool reader (snapshot_problem(),
decide(), the E2E/iOS load, the runner-pool evidence) takes a truncated
snapshot as unknown, never as nothing queued.

The rescue sweeper's code handover dispatched a new sweeper even when the
cron's was already pending, and the concurrency group cancelled the pending one
before it ran (run 41071107039). A handover now dispatches only when no sweeper
waits.

…n the workflow token

The job listings now run on several threads. A request sent with the App token
before another thread switched to the workflow token found no fallback left and
failed, which marked its run unread and made the whole sweep decide nothing.
The switch is made under a lock, and a request refused with a token that is no
longer current is made again with the current one.

Walkthrough

The CI queue janitor now records incomplete run and job listings and avoids decisions based on truncated inventories. Runner-pool snapshot consumers reject truncated data. The owned-pool rescue workflow checks for an already waiting sweeper before dispatching a replacement.

Changes: Queue inventory completeness

Full details: Description check

Explanation

The description is mostly complete. It provides a detailed summary, implementation behavior, performance data, test results, observed limitations, and a changelog entry. The Proof and Checklist sections from the template are omitted, but they are non-critical for this CI-only change.

Full details: Cmux Cloud Persistent Session And Early Input

Explanation

PASS: The pull request changes only the CI queue janitor, runner-pool readers, rescue logic, workflow documentation, and related tests. The diff contains no Cloud terminal creation, cmux-tui transport, manual renderer, Ghostty, PTY, input ownership, or auth/lease/revision changes. The cloud persistent-session rule is therefore not applicable.

Full details: Cmux Browser Automation Off-Main

Explanation

PASS. The pull request changes only CI workflow, Python CI scripts, and Python tests. It does not change Sources/TerminalController.swift, ControlCommandExecutionPolicy.swift, worker browser routing, or browser socket commands. The browser automation rule therefore has no applicable failure condition.

Full details: Cmux Expensive Synchronous Load

Explanation

The custom check applies to production Swift changes. The reviewed diff changes one workflow file, five Python files, and four Python test files. It adds no Swift files and no Swift expensive-load call sites or related identifiers.

Full details: Cmux No Hacky Sleeps

Explanation

PASS. The changed Python runtime scripts add API pagination, one-time sweeper status lookup, and concurrent job reads. They do not add fixed sleeps, timers, or wall-clock synchronization. The existing retry sleep in queue_janitor.py and rescue polling wait are unchanged. Workflow YAML is out of scope.

Full details: Cmux Algorithmic Complexity

Explanation

PASS. The production changes use bounded pagination and job processing. in_flight_runs() limits work to 40 pages per status, and read_run_jobs() caps job listings at 2,000 with six workers. The new sort and dictionary joins are linear or O(n log n), not per-target full-collection rescans. The PR documents the bounds and provides queue-size and timing measurements. No explicit algorithmic-complexity failure condition is introduced.

Full details: Cmux Swiftpm Lockfiles

Explanation

PASS. The PR changes only the CI queue-janitor workflow documentation, Python code, and tests. It does not change a SwiftPM Package.swift, an Xcode project package reference, a .gitignore, or any Package.resolved file. Therefore none of the rule's lockfile failure conditions apply.

Full details: Cmux User-Facing Error Privacy

Explanation

PASS. The changed output is confined to internal CI and deployment tooling. The workflow runs scripts/ci/queue_janitor.py and writes GitHub Actions warnings and step summaries; the pool scripts run from CI workflows and emit routing diagnostics. The diff does not add a concrete path to a cmux product UI, product CLI, or product API for these messages. The provider names, snapshot terms, run IDs, and diagnostic errors are therefore covered by the rule's internal CI/operator exception. No credentials, tokens, headers, private keys, or unredacted payload dumps are added to user-facing product text.

Full details: Cmux Full Internationalization

Explanation

PASS. The pull request changes only CI workflow documentation, Python CI/rescue/snapshot logic, and tests. It adds operational logs, GitHub Actions warnings, and job-summary text, not Swift UI text or web UI/API/metadata/changelog content. No Swift resources, web/i18n/routing.ts, or web/messages/ files change. The rule allows operational docs, tests, and debug or operational output.

Full details: Cmux Swiftui State Layout

Explanation

PASS: The pull request changes only CI workflow, Python scripts, and Python tests. The reviewed diff contains no Swift, SwiftUI, Xcode project, storyboard, or XIB files, so the SwiftUI state-layout rules do not apply.

Full details: Cmux Architecture Rethink

Explanation

The check is not applicable. The reviewed diff changes one workflow, Python files, and Python tests. It contains no Swift, Xcode project, or workspace changes, so it introduces none of the Swift architectural patterns listed in the rule.

Full details: Cmux Swift Auxiliary Window Close Shortcuts

Explanation

The pull request changes only one workflow file, five Python files, and four Python test files. The reviewed diff contains no Swift, Xcode project, or workspace changes. The cmux auxiliary-window close-shortcut rule is therefore not applicable.

Full details: Cmux Source Artifacts

Explanation

All 10 changed paths are intentional workflow configuration, Python source, or tests. The diff adds no logs, screenshots, recordings, temporary or cache directories, dependency checkouts, build output, downloaded packages, or broad artifact directories. The workflow comments and source comments document the janitor behavior and observed API usage; they are part of the changed configuration/source, not standalone generated artifacts.

Full details: Cmux No Test Or Debug Seam In Production Source

Explanation

The pull request changes no Swift files under a production Sources/ path. The changed-file inventory contains only YAML, Python, and test files, so this Swift production-source check is not applicable.

Full details: Docstring Coverage

Explanation

Docstring coverage is 41.38% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff with cyclomatic complexity of at least 2. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 29 functions across 9 files. When the janitor snapshot is truncated, E2E routing returns an empty choice. measure_load returns None at scripts/ci/e2e_runner_pool.py:309-310. pr_runner_pool.decide returns the same empty choice at scripts/ci/pr_runner_pool.py:1704-1705, and the run falls back to the default runner.

Before this change, the same input could select an owned pool. Take one owned label with one idle machine and one idle root runner, with the default queue_rounds of 0. The live counts give that label room for the one machine the E2E run needs. The snapshot's Blacksmith pools show no free machine. pick() returns that owned pool from fits. Removing only the measure_load check does not restore routing, because decide still returns the truncation choice.

Remedy: when the snapshot is truncated and live owned counts are supplied, skip the truncation return in decide for this case only. Limit the candidate pools to owned labels whose live idle machine count and live idle root count cover the run's jobs. Do not use the snapshot's queue counts or its Blacksmith pools in that case. Keep the existing rejection of any choice that is not an owned pool. Return the empty choice when no idle owned label fits. Keep the truncation return for all other inputs.

Review comment at @scripts/ci/e2e_runner_pool.py around lines 309 - 310:
Update measure_load and pr_runner_pool.decide so a truncated snapshot may still
route through an owned pool when live owned counts are supplied. In decide,
consider only owned labels whose live idle machine and root-runner counts cover
the run’s jobs, without using snapshot queue counts or Blacksmith pools; retain
rejection of non-owned choices and return an empty choice if none fit. Keep the
truncation rejection for all other inputs.

Measured after merge, in the first sweep on fc87771 (https://github.com/manaflow-ai/cmux/actions/runs/41088286236, 16:17Z):

metric before (sweep 41076464078, main at adc65e8) after (sweep 41088286236)
in-flight runs listed 592 (cap: 300 a status) 1,017 of 1,064 total_count (queued 697/725, in_progress 292/307, pending 28/32); not truncated
API calls per sweep 620 1,140 (941 job listings, 16 run-listing pages)
sweep step wall time 297 s 246 s

The sweep acted (15 cancels), so it was not marked truncated. The gap between listed and total_count is runs changing status while the pages were read. The PR body estimated about 100 s for the wall time; 246 s was measured.
