Chief: release Home and stop Chief when chief.enabled is off - #26602
With chief.enabled: false, the Home workspace and its pinned Home group stayed in the sidebar, and nothing could remove them. Every pin, close and ungroup guard protected Home whatever the setting said. The running Chief service also survived the change, so a message typed into Home still started a harness and Chief still replied. cmux workspace-group unpin printed OK even though the guard ignored the request.
After this change:
Home is protected only while chief.enabled is on. Workspace.isChiefHome, TabManager.isChiefHomeGroup and the Home pane's split-tree close guards (ChiefPanel.isProtectedHome) check the setting. Workspace.holdsChiefHomePane keeps the setting-independent identity.
ChiefHomeNavigation.removeHome runs when the setting turns off, when a window appears, and after a session snapshot is applied. It unpins the Home group and removes Home:
A Home workspace that holds only Chief panes is closed. If Home is the window's only workspace, a fresh workspace is created first.
If the user added other panes or Dock panels to Home, only the Home pane is removed and the rest stay.
Automatic removal leaves the hidden-conversation list unchanged. The group is unpinned only alongside a removal, so a later pin by the user stays.
When the setting turns off, ChiefService stops: it ends turns and harness processes, drops the store and removes its observers. start() does nothing while the setting is off. An owner load that finishes after a stop shuts itself down.
workspace-group unpin on the protected Home group (Chief enabled) now returns a protected error instead of OK. TabManager.setWorkspaceGroupPinned returns whether it applied, and the control seam (ControlWorkspaceGroupPinResolution) and the mobile action both report a refusal.
Testing
Regression test: cmuxTests/ChiefDisabledHomeTests, run with ./scripts/run-e2e.sh cmuxTests/ChiefDisabledHomeTests --ref <sha>.
Package tests in ControlCommandCoordinatorWorkspaceGroupSafetyTests cover the protected unpin response. They run in PR CI.
Observed / Not run
Observed: the focused runs above, plus local swift-syntax parsing of the changed files and scripts/localization_catalog.py check (0 parity errors).
Tagged build 26003-fix at 5acc33f: fleet job c48edf3f57a101724a52a337, published to the HQ cache. Not launched or driven by the agent.
Not run: a live relaunch with Chief off and a saved Home snapshot. That path is covered by code reading and by the removeHome unit tests, not by an app relaunch.
Localization: one new key, workspaceGroup.error.chiefHomeCannotUnpin, translated for all 9 macOS locales through scripts/localize-changes.
Changelog
Fixed: Turning Chief off now removes the Home workspace, stops Chief, and no longer leaves a pinned Home group that can't be unpinned or closed
Proof
The change is in sidebar state and the service lifecycle; the unit tests above cover it. No visual change beyond Home being removed.
With chief.enabled false, Home was still protected by every pin/close
guard and the Chief service kept running, so the Home workspace could
never be unpinned or closed and Home still started a harness.
- Home protection (isChiefHome, isChiefHomeGroup, the Home pane's close
guards) applies only while chief.enabled is on.
- Turning Chief off, opening a window, or applying a session snapshot
removes Home and unpins its group; panes the user added to Home stay.
- ChiefService stops (ends turns and harness processes, drops the store)
when the setting turns off, and start() refuses while it is off.
- workspace-group unpin on the protected Home group returns a protected
error instead of OK.
Fixes#26003
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
When Chief is disabled, Home panes and groups can be removed, closed, and unpinned. ChiefService stops and rejects stale load results. Workspace-group pin operations now report protected refusals to control and mobile actions.
Changes: Chief-disabled Home behavior
Layer / File(s)
Summary
Home protection and cleanup Sources/Panels/ChiefPanel.swift, Sources/Workspace+ChiefPane.swift, Sources/TabManager.swift, Sources/Workspace.swift, Sources/ChiefHomeNavigation.swift, Sources/ContentView.swift, Sources/AppDelegate.swift, cmuxTests/ChiefDisabledHomeTests.swift, cmux.xcodeproj/project.pbxproj
Home protection and pin restrictions now depend on whether Chief is enabled. When disabled, cleanup removes Home panes, unpins the Home group, and preserves other panes and at least one workspace. Tests cover enabled and disabled behavior.
ChiefService does not start when disabled. It invalidates pending loads and clears service state when disabled. Generation checks prevent stale load results from updating the service.
Workspace-group unpin result reporting Packages/macOS/CmuxControlSocket/Sources/CmuxControlSocket/Coordinator/WorkspaceGroup/*, Packages/macOS/CmuxControlSocket/Tests/CmuxControlSocketTests/*, Sources/TerminalController+ControlWorkspaceGroupContext.swift, Sources/TerminalController+WorkspaceGroupAction.swift, Resources/Localizable.xcstrings
Pin operations return typed outcomes, including protected refusals with a message. Control and mobile actions report refused unpins instead of returning success. Tests cover refusal and successful unpin results.

Full details: Linked Issues check
Explanation
Issue [#26003] requires disabled Chief to release Home, stop the running service, prevent new harness work, and correct unpin behavior. The reviewed changes gate Home protection on ChiefSettings.isEnabled, remove Home after setting changes, window appearance, and session snapshot application, and unpin the Home group. ChiefService ignores disabled starts, invalidates pending loads, stops the owner, clears state, and removes observers. The control and mobile paths return a protected error when enabled Chief Home refuses unpinning. ChiefDisabledHomeTests and control-socket tests cover the required behavior.
Full details: Out of Scope Changes check
Explanation
The changed production code, control-socket resolution type, localization, session-restore hook, service lifecycle handling, and tests support issue [#26003]. No unrelated change is established by the supplied whole-PR evidence.
Full details: Cmux Cloud Persistent Session And Early Input
Explanation
PASS. The pull request changes Chief enablement, Home removal, workspace protection, session restoration, and workspace-group error reporting. It does not change Cloud terminal creation, cmux-tui transport, manual renderer admission, Ghostty runtime admission, attachment input routing, or auth/revision/lease handling. The Cloud persistent-session and early-input failure conditions are therefore not applicable.
Full details: Cmux Swift Actor Isolation
Explanation
No new actor-isolation failure is introduced. The new ControlWorkspaceGroupPinResolution is a Sendable, Equatable value enum in the Swift 6 package, consistent with existing control-resolution models. ControlWorkspaceGroupContext is explicitly @MainActor. Changed UI and service paths remain on @MainActor (ChiefService, ChiefHomeNavigation, TabManager, TerminalController, ChiefPanel, and AppDelegate). The new detached tasks capture only the actor-isolated ChiefConversationOwner and call its actor method. No shared mutable Sendable reference type or background access to a UI-bound store was added.
Full details: Cmux Swift Blocking Runtime
Explanation
No blocking or timing primitive was introduced or materially expanded in production Swift. The changed lifecycle code uses await on the owner load and asynchronous Task shutdown with a generation check. Existing NSLock, asyncAfter, Task.sleep, and main-queue synchronization in changed files are unchanged. Test additions contain no blocking sleeps or waits.
Full details: Cmux Browser Automation Off-Main
Explanation
PASS: The PR does not change browser socket automation routing. The changed-file inventory contains no Sources/TerminalController.swift, ControlCommandExecutionPolicy.swift, or policy tests. The diff adds no browser.* command, WebKit wait, worker-router change, or off-main browser state access. The only matching terms are unrelated session restoration and test code.
Full details: Cmux Expensive Synchronous Load
Explanation
No new expensive synchronous agent-history load appears in the production diff. ChiefConversationOwner.load remains inside the existing Task.detached loader. The new @MainActor removeHome path performs only in-memory workspace/panel operations; workspace closure uses recordHistory: false, and panel removal suppresses closed-panel history. The new session-restore, SwiftUI, and control-socket call sites add no disk scans, JSON parsing, transcript reads, or RestorableAgentSessionIndex.load() calls. Existing cached/fallback loaders are unchanged.
Full details: Cmux Cache Substitution Correctness
Explanation
No cache substitution matches the rule. The snapshot path restores into the live TabManager, then removes Home from that current topology. The change does not replace a fresh file, database, or snapshot read with a cache. Home removal also uses recordHistory: false and withClosedPanelHistorySuppressed. ChiefSettings.isEnabled reads the current settings accessor, and the generation checks address async owner-load staleness, not persisted state.
Full details: Cmux No Hacky Sleeps
Explanation
PASS: The rule applies only to non-Swift TypeScript, JavaScript, shell, and build/runtime scripts. The PR changes 18 Swift files, localization data, and Xcode test registration. It introduces no covered non-Swift runtime file or fixed sleep/timer delay.
Full details: Cmux Algorithmic Complexity
Explanation
PASS. The production diff adds only linear scans for the one-time Home cleanup and targeted group checks. ChiefHomeNavigation.removeHome scans workspaces once, scans each workspace’s own panels, and scans groups once; it does not rescan one full collection per target. The control paths perform linear group lookup for one requested group. No new sorting, nested same-collection scan, batch rescan, or slower-than-linear algorithm appears. Test-only collection changes are excluded by the rule.
Full details: Cmux Swift `@Concurrent`
Explanation
No Swift concurrency annotation violation is introduced. The changed controlOwner() remains an actor-isolated method on @MainActor ChiefService; it only awaits the existing detached owner-load task. The new owner shutdown uses Task.detached, and stale-load cleanup awaits the ChiefConversationOwner actor. The remaining changed Swift functions are synchronous or UI-bound. No new nonisolated async function or invalid @concurrent annotation appears.
Full details: Cmux Swift Package Boundaries
Explanation
PASS. The changed app-target code is cmux-specific lifecycle and UI/workspace composition: ChiefService observes settings and owns app startup/shutdown, while ChiefHomeNavigation, TabManager, Workspace, and ChiefPanel operate on AppKit/app model state. This logic cannot compile independently of those app types and fits the allowed app-lifecycle/UI glue. The reusable control outcome was placed in the existing Packages/macOS/CmuxControlSocket SwiftPM target as public ControlWorkspaceGroupPinResolution, with package tests updated. No changed production code introduces an independently testable, reusable domain core that remains in the root app target.
Full details: Cmux Swiftpm Lockfiles
Explanation
The PR changes no Package.swift, Package.resolved, .gitignore, workflow, or dependency files. Its only Xcode project change registers ChiefDisabledHomeTests.swift; it does not change SwiftPM package references. Therefore no lockfile diff is required under the policy.
Full details: Cmux Swift Logging
Explanation
The Swift diff adds no production logging call or logging destination. The only logging-related added text is a documentation comment describing prior CLI output. Existing Logger and NSLog occurrences in changed files are unchanged. No print, debugPrint, dump, NSLog, ad hoc file/stdout logging, unsafe Logger declaration, or sensitive-data log was introduced.
Full details: Cmux User-Facing Error Privacy
Explanation
No privacy violation is introduced. The changed control-socket and mobile unpin paths can show the localized error “The Home group stays pinned while Chief is enabled.” “Chief” and “Home” are cmux product terms, not upstream vendor or provider details. The error data contains only the group ID supplied by the request and the pin state. Other added text is in comments, tests, or internal lifecycle code and does not expose secrets, raw upstream messages, manifests, environment variables, or sensitive payloads.
Full details: Cmux Swiftui State Layout
Explanation
PASS. The diff adds no new ObservableObject, @Published, @StateObject, @EnvironmentObject, GeometryReader, lazy/list row store reference, or render-time state mutation. The only ContentView changes call existing navigation logic from onAppear and onChange lifecycle handlers. Existing legacy state and layout code are not materially changed.
Full details: Cmux Architecture Rethink
Explanation
PASS: The diff does not introduce the prohibited architectural patterns. ChiefService remains the single @MainActor owner of Chief lifecycle state, and startGeneration records the load-generation invariant inside that owner. stopBecauseDisabled() centralizes shutdown and invalidates stale loads; it uses no sleep, delay, polling, lock, or new observer. ChiefHomeNavigation.removeHome(in:) is one shared action path for the distinct restore and setting-change entrypoints. The new Home identity/protection split names the invariant: holdsChiefHomePane identifies Home, while isChiefHome and isProtectedHome apply protection only when enabled. Test serialization is allowed synchronization.
Full details: Cmux Swift Auxiliary Window Close Shortcuts
Explanation
The PR does not add or materially change a standalone cmux-owned NSWindow, NSPanel, NSWindowController, SwiftUI Window, or WindowGroup. The changed window-adjacent code only updates the main workspace session and ContentView to remove Chief Home. The new tests use test-only workspace fixtures. No new window identifier assignment or close-shortcut workaround is present, so there is no registration defect under the rule. The existing deterministic check is scripts/lint_auxiliary_window_close_shortcuts.py.
Full details: Cmux Source Artifacts
Explanation
All 20 changed paths are intentional Swift source, package source/tests, an Xcode project file, a localization catalog, or a regression test. The added test is registered in the Xcode test target, and the localization change adds one deliberate product error message. No logs, screenshots, recordings, scratch directories, caches, build output, dependency checkouts, or copied artifacts appear in the diff.
Full details: Cmux No Test Or Debug Seam In Production Source
Explanation
No production test or debug seam was introduced. The Swift diff adds no conditional-compilation directives and no members named with the prohibited test/debug patterns. New members such as ChiefHomeNavigation.removeHome, ChiefPanel.isProtectedHome, Workspace.holdsChiefHomePane, and startGeneration implement product behavior and have production callers. The new public enum reports control-command outcomes; it is not test-only. Test seams remain confined to the test target.
Full details: Description check
Explanation
The description follows the repository template closely. It has Summary, Testing, Changelog, Proof, and a checklist. The Summary states the problem (Home and its pinned group could not be removed when chief.enabled was off, and the Chief service kept running) and lists the resulting behavior. The Testing section separates tests added from tests run, names the command, and lists red and green evidence with run links. It also has an Observed / Not run subsection, as the template asks for bug fixes. The Changelog has a single Fixed: line. The Proof section gives a reason for not including screenshots. Minor gaps: the checklist items are not marked, and the Changelog entry describes the Chief stop behavior more than the user-visible result. Neither gap blocks merge. The description also contains a commit SHA and a fleet job ID, which add noise but are not wrong. Overall the description is mostly complete.
Full details: Cmux Swift Concurrency
Explanation
The prior finding remains in the reviewed head. Sources/Chief/ChiefService.swift adds Task.detached { await owner.shutdown() } in stopBecauseDisabled() at lines 203-205. owner.shutdown() performs meaningful lifecycle work, including ending turns and brain processes. The task is neither stored nor cancellable or awaitable by the service. This is new fire-and-forget async work in the pull request, not a required callback boundary.
Resolution
Store the disable-path shutdown task in ChiefService and manage it with the service lifecycle. Cancel or await any prior shutdown before starting another one, retain the task, and clear it on completion. Alternatively, make the disable path async and await owner.shutdown() from an explicitly managed caller task.
Full details: Cmux Full Internationalization
Explanation
The PR adds the user-facing workspaceGroup.error.chiefHomeCannotUnpin message through String(localized:defaultValue:) in Sources/TabManager.swift, but the new catalog entry at Resources/Localizable.xcstrings:671656 contains only en, ar, de, es, fr, ja, ko, zh-Hans, and zh-Hant. The touched catalog also supports bs, da, it, km, nb, pl, pt-BR, ru, th, tr, and uk, which are missing from this entry.
Resolution
Add translated stringUnit values with state translated for workspaceGroup.error.chiefHomeCannotUnpin in bs, da, it, km, nb, pl, pt-BR, ru, th, tr, and uk. Do not use copied English or placeholders.
Full details: Docstring Coverage
Explanation
Docstring coverage is 53.33% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff with cyclomatic complexity of at least 2. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 15 functions across 15 files.

The CLI's workspace.group.unpin goes through the control coordinator,
which reported OK whenever the group existed. setWorkspaceGroupPinned now
returns whether it applied, and the control seam returns a typed
resolution so a refused unpin is a protected error. removeHome keeps
unpinning when it cannot add a replacement workspace, and a Chief stop
also clears its preview cache.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Correctness review (review subagent) and resolution, at bf19d20
Blocking, fixed. The CLI's workspace.group.unpin goes through the control coordinator (controlSetWorkspaceGroupPinned), not the mobile action handler where the first guard went, so it still printed OK. TabManager.setWorkspaceGroupPinned now returns whether it applied the change. The control seam returns a typed ControlWorkspaceGroupPinResolution, and a refused unpin is a protected error. Covered by package tests in ControlCommandCoordinatorWorkspaceGroupSafetyTests.
Medium, fixed by 1. The mobile guard used isChiefHomeGroup, which doesn't match what setWorkspaceGroupPinned refuses. Both paths now read the setter's own result.
Medium, accepted. The tests flip chief.enabled in UserDefaults.standard, and that now stops ChiefService.shared in the shared app host. Other suites already set it to false (ReopenLastClosedTests, WorkspaceGroupNumberedSelectionTests), and no other test drives ChiefService.shared, so nothing currently depends on a running service. The suite is .serialized, and its bodies are synchronous on the main actor.
Low, fixed.removeHome returned before unpinning when it couldn't add a replacement workspace. It now continues.
Low, partly fixed. Turning Chief off and on quickly lets the old owner's detached shutdown overlap the new owner's load of the same home directory. No send reaches the old owner, because its store is stopped. The preview cache is now cleared on stop.
Scope, left as is. Chief conversation workspaces opened under Home stay behind as ordinary, closable workspaces in the now-unpinned group. Closing a user's open workspaces automatically felt like overreach.
Primary agent check: I read the full diff independently and agree. Item 1 was a real gap in the issue's step 5.

If a Home group retains other workspaces, its external ID remains after cleanup. A user can repin that group, but the next appearance or session restore unpins it again. Distinguish the initial Home release from later user pin changes. (raw.githubusercontent.com)

- a Home workspace with Dock panels keeps them (only its Home pane goes)
- automatic removal leaves the hidden-conversation list unchanged
- the Home group is unpinned only alongside a removal, so a user's later

- controlOwner() rejects an owner whose load finished after Chief was

Re the outside-diff CodeRabbit note on ChiefHomeNavigation.swift 121-122 (preserve later user pin choices): fixed in 5acc33f. The Home group is unpinned only in the same call that removes a Home workspace or pane. A pin the user sets afterwards survives later window appearances and session restores. Test: removeHomeLeavesALaterUserPinAlone.

Reject stale socket sends before returning the loaded owner.
When a socket .send waits for chiefOwner() and Chief shuts down during that load, chiefOwner() still returns the owner. postExternal can then persist the valid message because shutdown leaves the conversation log open.
With the .claude brain and start_turn, the queued task can also call ClaudeCodeBrain.run after shutdown. The brain creates a new ClaudeConversation, which can launch a new claude process.
Apply the same generation and enabled-state check used by controlOwner().

Update chiefOwner() to capture startGeneration when beginning the owner load,
then recheck that generation and ChiefSettings.isEnabled after awaiting the load
and before returning the owner. If the service was disabled or restarted during
the load, throw ChiefControlFailure.unavailable as in the existing
controlOwner() check.

A new PostHog flag gates Chief through ChiefSettings.isEnabled, so one

too. Release builds default it off; DEBUG keeps it on for dogfood.

* Close the Dock and socket routes to Chief when it's off
Review found Chief still reachable with the flag off: the Dock's New Chief
button, Dock config and session restore, and socket splits. Gate those, and
close Chief tabs in workspace and window Docks when Chief turns off. Also
translate the flag's strings for the localization check.

* Keep Chief off by default in every build, dev builds too
Chief now stays off until someone turns on chief-enabled-release with
`cmux __internal_flags` or PostHog. Only app-host test processes run with
it on, so the existing Chief tests keep exercising Chief.

* Address review: gate Dock detach restore, skip the socket test when off
A Dock snapshot's detach route attached a Chief tab before the Chief check.
tests_v2/test_chief_native_home.py skips while Chief is off, so the runner
doesn't stop on it. Adds tests for the unpin refusal through the control seam
and a Chief-only workspace with a Chief Dock tab.

* Close pinned Chief Dock tabs when Chief turns off, without history
Second review: closeDockTabs skipped pinned tabs, could no-op during a close
prompt, and recorded Chief in closed-tab history. Close each panel with force
instead. The Dock's New Chief button now observes the flag.

* cmux-tui: verify iroh relay TLS against the OS trust store on main
Forward-ports the fix shipped in v0.65.2.1 and v0.65.2.2, which lives only
on release branches. A release cut from main would otherwise go back to
trusting the leaked emSign roots
(#25452).

* Assert closed-tab history in the pinned Chief Dock tab test
The test only checked the tab closed. It now checks that an ordinary
close of a Chief Dock tab records history (so the check isn't vacuous)
and that removeChiefPanels on a pinned, history-eligible tab records none.

* Keep Chief closed when reopening a closed tab or workspace with Chief off
Reopen Closed Tab and Reopen Closed Workspace restored Chief panes from
history recorded while Chief was on. The closed-tab path now refuses a
Chief snapshot, and a reopened workspace drops its Chief panes (a
Chief-only one stays closed). With MDM DisableTelemetry the feature-flag
store still loads before session restore, so a local Chief override holds.

* Hide Chief-only Recently Closed records while Chief is off
The Recently Closed menu listed Chief tabs and Chief-only workspaces that
reopen refuses with Chief off, so clicking one did nothing. The store now
hides and skips them while Chief is off and offers them again when it's
on. Reopening a workspace of only Chief panes returns before creating a
workspace.

* Gate the remaining Chief entry points on the release flag
With chief-enabled-release off, these were still reachable:
- Settings search listed the Chief card's five rows. The sidebar now drops
them unless the host offers Chief.
- Settings > Keyboard Shortcuts listed Open Chief, and the recorder and
the app's conflict check could report a conflict with it. The host now
tells the Settings package which actions it doesn't offer.
- cmux chief dispatch created a worktree and a workspace. It now refuses
when the app lists no chief.* method.
- A Dock create with --type chief revealed the Dock before failing. It's
refused during routing validation now.
- The socket error said Chief was disabled in Settings, where its card is
hidden. It now says Chief isn't available.

* Keep Chief out of the remaining search text and error messages
Settings search built the Keyboard Shortcuts row's text before the app
told the Settings package which shortcuts it hides, so "chief" still
matched it. The provider is now installed before the index is built.
With Chief off, the Dock's unsupported-type error no longer lists Chief,
and cmux chief dispatch says Chief isn't available rather than blaming
the build.

* Force the Chief flag in the shortcut provider test so it can fail
App-host tests run with Chief on, where the provider and the package
default both return no hidden actions. The test now turns the flag off
and on with a local override and checks Open Chief follows it.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
* Fix the reopen test's compile: no MainActor keypath inside #expect
#expect expands contains(where: \.holdsChiefPane) into a call the
compiler treats as throwing, which failed the app-host test build. Read
it into a local first.

Summary
Fixes #26003.
With
chief.enabled: false, the Home workspace and its pinnedHomegroup stayed in the sidebar, and nothing could remove them. Every pin, close and ungroup guard protected Home whatever the setting said. The running Chief service also survived the change, so a message typed into Home still started a harness and Chief still replied.cmux workspace-group unpinprintedOKeven though the guard ignored the request. After this change:
chief.enabledis on.Workspace.isChiefHome,TabManager.isChiefHomeGroupand the Home pane's split-tree close guards (ChiefPanel.isProtectedHome) check the setting.Workspace.holdsChiefHomePanekeeps the setting-independent identity.ChiefHomeNavigation.removeHomeruns when the setting turns off, when a window appears, and after a session snapshot is applied. It unpins the Home group and removes Home:ChiefServicestops: it ends turns and harness processes, drops the store and removes its observers.start()does nothing while the setting is off. An owner load that finishes after a stop shuts itself down.workspace-group unpinon the protected Home group (Chief enabled) now returns aprotectederror instead ofOK.TabManager.setWorkspaceGroupPinnedreturns whether it applied, and the control seam (ControlWorkspaceGroupPinResolution) and the mobile action both report a refusal.Testing
