Failure class

There is no single way to get "a checkout of repo X at ref Y", so every agent makes its own. Dry-run census of ~/Projects on cosmic-gray today (tools/wt census, read-only, nothing removed):

  • 601 entries: 100 clones, 261 top-level linked worktrees, 112 plain directories, 34 archives (.tar, .bundle, .app.zip), 92 loose files.
  • 9 shallow clones, including the two shared ones agents hang worktrees off: ~/Projects/cmux (316 worktrees) and ~/Projects/glaeda (30). Also cmux-next-dev (123 worktrees), cmux-20397-repair, cmux-admission-planner-20261018, cmux-nightly-prs, cmux-older-history-guard, hq-polling-hook, wt/cmux-opener-close.
  • Of the 261 worktrees: 246 have no recorded owner and no process working in them, 11 have a process working in them, and 4 have a broken gitdir (cmux-ci-cache-all-broken-20261018, cmux-next-gallery-registry-fix, cmux-react-row-set, lazy-commander-proactive).

Memory notes record what this costs: the shared cmux clone keeps going shallow, FETCH_HEAD races in the shared checkout, a soft reset after a fetch reverted main, and agents reuse other lanes' worktrees.

Root cause

Agents fetch, reset and work inside the shared clone's main worktree. A worktree records nothing about who made it. Any git fetch --depth anywhere shallows every worktree. host-baseline clones --repair fixes shallowness after someone notices. Nothing stops it from coming back, and nothing ties a worktree to an owner.

Fix: tools/wt, one command

wt new REPO BRANCH [--from REF] (or --at REF --name N for a pinned checkout) builds on the existing pieces:

  • Config in one place. A new checkouts section in machines/worktree-inventory.json (the existing inventory manifest) says where mirrors and worktrees live, relative to each host's inventory root, plus the URL template and filter. Each host's nested_globs covers checkouts/*/*, so the existing inventory finds every managed worktree. cosmic-gray is added as an inventory host.

  • One mirror per repo, never shallow. It is a bare, blobless repo at <root>/.wt-mirrors/<owner>/<name>.git. It is built in a staging directory and renamed into place. Origin's branches go to refs/remotes/origin/*, so refs/heads only ever holds agents' own branches. wt fetches with --no-write-fetch-head and never passes --depth. Before and after every operation, wt unshallows the mirror with host_baseline_clones.unshallow. That step is split out of the existing repair, not copied.

  • Lock. Every operation on a mirror holds an exclusive flock on <mirror>.lock, so concurrent wt new calls run one after another.

  • Idempotent. Re-running wt new from the owning session changes nothing: no fetch, and refs stay the same.

  • Owner recorded. The owner (agent-identity whoami plus the session link) is written to wt-owner.json inside the worktree's own git dir. It is removed with the worktree and never appears in the checkout. worktree_inventory.py now reports owner for each worktree and state: mirror plus shallow for each mirror.

  • No sharing. wt new refuses a worktree that a different session owns while that session is alive or its state is unknown. It adopts the worktree once the owner is dead.

  • Reclaim by liveness. wt reclaim [--apply] (dry run by default) removes a worktree only when all of these hold:

    • its owner session is not running (checked with pr_owner.local_sessions)
    • every PR for the branch merged or closed (one GraphQL query per repo)
    • it is clean
    • nothing in it is missing from origin
    • no process has its cwd inside it

A worktree whose owner is on another host or harness has unknown liveness, and wt keeps it. A detached checkout can go once its commit is on origin.

  • Repair and probe. wt repair unshallows every mirror and prunes registrations whose directories are gone. wt check is the reach enroll probe. wt install symlinks ~/.local/bin/wt from the main checkout only, never from a worktree.

Rulebook: "Work in your own worktree" now names wt new and wt reclaim. Enrollment: a new wt component (command -v wt && wt check) for the session-host and mac-build roles. Dependency: the agent-tools enrollment work another lane is adding has not landed, and I found no PR for it. When it lands, wt should join its install set; until then the component's fix says tools/wt install.

User checkouts are not touched. Moving the existing 261 worktrees onto wt is left to each owner and to reclaim.

Tests

tools/test_wt.py has 18 tests. Each one uses a local file:// origin. Huge Blue: Ran 18 tests ... OK.

  • No wt operation leaves the mirror shallow. Each operation (new, the no-op new, repair, reclaim) runs after a git fetch --depth=1 in the mirror. Afterwards rev-parse --is-shallow-repository is false and wt check passes.
  • Concurrent wt new calls don't race. Eight processes start at once for 4 branches, before any mirror exists. All exit 0, the result is exactly 4 worktrees and one mirror, and no staging leftovers remain.
  • A re-run is a no-op. Refs, the worktree list and the owner record are byte-identical after a re-run, even when origin has moved in between.
  • Ownership and reclaim. A different live session is refused, a dead owner is adopted, and an owner on another host is kept. Reclaim keeps a worktree that is open, has no PR, is dirty, is unpushed, or has a process in it. It removes a merged one, and only with --apply.
  • Declarations. Every host's globs cover the worktree root, repo names are unambiguous, and the rulebook line and the enrollment component name wt.

test_reach: the enroll-ready fixture now derives its components from the registry. Of the existing tests, test_worktree_inventory, test_host_baseline_clones, test_worktree_inventory_controller and test_reach pass on Huge Blue except 2 failures, which also fail on base (Huge Blue's global core.hooksPath).

Smoke test on cosmic-gray with leo-workspace:

  • wt new leo-workspace wt/smoke cloned the mirror and made the worktree in 14 s.
  • A re-run printed the same path.
  • wt list showed this session alive, wt check passed, and wt reclaim kept the worktree because its owner is running.
  • The smoke worktree was then removed. The mirror stays.

Agent session: cosmic-gray

Summary by CodeRabbit

  • Bug Fixes

    • Improved CI and macOS status validation for failed, cancelled, missing, or unresolved job results.
    • Skipped jobs are accepted only when workflow conditions intentionally exclude them.
    • Improved handling of dependency chains and routing context across CI checks.
  • Tests

    • Added comprehensive regression coverage for CI gate evaluation, conditional routing, missing signals, and expression handling.

ci-status and macOS status allowed any need to be skipped, so a job its
routing selected that never ran read the same as one routing turned off.
scripts/ci/gate_verdict.py now asks each skipped need's own if: whether it
was selected, using the same needs, vars, inputs and event fields, and fails
the gate when it was. tests/test_ci_gate_absent_signal.py walks both gates'
needs graphs over seeded routings and asserts every selected need turned
skipped, cancelled, failed or missing fails its gate while routed skips pass.

📝 Walkthrough

CI roll-up gates now evaluate dependency results and routing conditions. The change adds a gate evaluator, integrates it into CI and macOS status workflows, and adds regression coverage for missing signals and expression behavior.

Changes: CI gate verdict validation

Layer / File(s) Summary
Workflow and expression evaluation
scripts/ci/gate_verdict.py
The evaluator parses workflow jobs, resolves context values, and applies supported expression semantics.
Dependency verdict evaluation
scripts/ci/gate_verdict.py
The evaluator traverses dependency ancestors, distinguishes routed skips from missing results, and returns a command-line result.
CI gate integration
.github/workflows/ci.yml, .github/workflows/ci-macos.yml
The status jobs invoke the evaluator with workflow and routing context. The macOS status job includes placement jobs as context-only dependencies.
Gate regression coverage
tests/test_ci_gate_absent_signal.py, tests/test-execution.toml, .github/workflows/ci-guards.yml, scripts/ci/workflow_guard_groups.py
Regression tests cover parsing, wiring, dependency graphs, routing, macOS admission, and expression semantics. CI guard configuration runs and tracks the test.

Full details: Cmux Cloud Persistent Session And Early Input

Explanation

The check is not applicable to this pull request. The authoritative diff changes only CI workflows, the CI gate evaluator, workflow guard grouping, and CI tests. It does not change Cloud terminal creation, cmux-tui transport, manual panes, or terminal runtime admission.

Full details: Cmux Swift Blocking Runtime

Explanation

The reviewed PR changes only CI workflow YAML and Python files. The changed-file inventory contains no Swift files, so the check for production Swift blocking or timing-based synchronization does not apply.

Full details: Cmux Browser Automation Off-Main

Explanation

The pull request changes only CI workflow files, scripts/ci/gate_verdict.py, CI guard-group configuration, and CI tests. It does not change the browser socket automation files named by the rule or introduce browser commands, so it does not worsen the covered behavior.

Full details: Cmux Cache Substitution Correctness

Explanation

The reviewed diff changes three YAML workflow files, three Python files, and one TOML file. It contains no production Swift, TypeScript, or JavaScript changes, so the cache-substitution check does not apply.

Full details: Cmux No Hacky Sleeps

Explanation

The diff introduces no failure covered by this check. The repository rule explicitly excludes GitHub Actions YAML used for CI orchestration. The only new non-test script is scripts/ci/gate_verdict.py; it contains no sleeps, timers, polling, fixed delays, retries, or wall-clock waits. The added test code also contains no timing primitives.

Full details: Cmux Algorithmic Complexity

Explanation

The diff adds a Python CI gate helper and changes workflow wiring. The helper scans jobs, dependency ancestors, and expression inputs from the checked-in CI workflows. These collections are fixed workflow configuration, not scalable user-owned records or hot UI, socket, search, process, or persistence paths. The change does not introduce a failure condition listed in the algorithmic-complexity rule.

Full details: Cmux Swiftpm Lockfiles

Explanation

The diff changes three GitHub Actions workflows and adds CI gate-check code. It does not change a SwiftPM package, .gitignore, Package.swift, Xcode project package references, or any Package.resolved file. The workflow edits only add gate-verdict checkout and execution steps, so none of the lockfile policy's explicit failure conditions applies.

Full details: Cmux User-Facing Error Privacy

Explanation

The diff changes GitHub Actions workflows, a CI gate evaluator, and CI tests. The evaluator reports job results and routing errors in CI logs; the workflows do not forward that output to the cmux app, product CLI, or product API. The review rules allow internal CI diagnostics, and no user-facing path or exposed secret/personal data is shown by the changed code.

Full details: Cmux Full Internationalization

Explanation

The diff changes only GitHub Actions workflows, CI tooling, and CI tests. The gate tool emits operational workflow diagnostics; no production UI, metadata, API response, rendered markdown, changelog, or user-facing data changed. The check’s localization requirements do not apply.

Full details: Cmux Source Artifacts

Explanation

The PR changes seven paths: three CI workflow configurations, two handwritten Python files for gate logic and tests, and two CI test-registration files. The diff adds no logs, screenshots, recordings, temporary directories, dependency checkouts, caches, build output, or broad scratch directories. These paths match the rule’s pass category for source, tests, scripts, and config.

Full details: Description check

Explanation

The description is about unrelated worktree tooling and does not describe the CI gate changes in this pull request. It also omits the required template sections, including Changelog, Proof, and Checklist.

Resolution

Replace the description with an accurate summary of the CI gate changes and their behavior. Use the repository template sections: Summary, Testing, Changelog, Proof, and Checklist. Report which tests were added and which were run, and include the applicable changelog and proof details.

…able-switch skips

admission-placement and late-placement are read only so the verdict can
evaluate the if: of the jobs that need them; a timeout or lost runner can end
them cancelled or failed, so macOS status names them --context-only. The test
checks a context-only need can never hold back a dependent.

Repository variables are read again at gate time, so a skip that some value of
the variables an if: reads explains is accepted rather than reddening every PR
in flight when an operator flips a switch.

Review (independent subagent): SHIP at 29bbf36

What I checked:

  • Evaluator vs GitHub semantics for every if: the two gates read: case-insensitive string compare, null/bool/string number coercion (null != 'false' is true, true == 'true' is false, run_attempt <= 2 with a string attempt), &&/|| returning operands with short-circuit, contains/startsWith/fromJSON, and status functions. Implicit success() over the transitive ancestors matches GitHub's skip propagation; cancelled() pinned false is right because both gates run under !cancelled().
  • False-red scenarios, run against the real if:s from this head: ci-status on pull_request, merge_group and workflow_dispatch with routed-off jobs; merge_group with the full macOS suite (macos-admission-gate is skipped because the event is not pull_request); a CI_UI_TESTS_ENABLED flip after routing; static-preflight failing (only static-preflight is reported, so its dependents' skips are not counted again); macOS status on a fork PR with compile reuse; attempt 3 re-run by github-actions[bot] with late-placement skipped and admission-placement failed (both context-only); unit_in_admission with and without the unit_tested output. None of them failed falsely.
  • Reusable-workflow needs (guards, web, browser, remote-daemon, macos): each called workflow has a job with no if: or one that runs under !cancelled(), so a call that ran never reports skipped.
  • Env JSON: every field goes through toJSON. Null PR fields on merge_group/dispatch, and inputs coming through as {} or null, are handled.
  • Reader: the test checks it against PyYAML for every job. Edits to ci.yml are in ROUTING_POLICY_PATHS and edits to ci-macos.yml route to every guard group, so a layout the reader can't parse fails the PR that adds it, not main.
  • origin/main since 0181189: the only change to these files is ci(nightly-next): loud 3h stall alarm, tick refusal tally, and a daemon-pool invariant #23033's one-line ci-guards.yml edit. merge-tree is clean.

Non-blocking notes:

  • The verdict step comes first in both gates and the later steps have no if: always(). When it fails, the older "Check platform workflow routing" / "Check routed macOS jobs" messages (for example the "cancelled: rerun it" hint) don't print. The verdict's own lines still name the job and result.
  • The gate now needs an actions/checkout. A transient checkout failure reds the required check, and a re-run clears it.
  • The graph walk routes with the same evaluator it then checks, so it can't catch a place where the evaluator and GitHub disagree. Only the ExpressionSemantics cases pin real GitHub behavior. If a future if: uses a new operator or function, add a semantics case for it.
