Report a timed-out suite instead of leaving it pending - #59
Conversation
GitHub reports a job killed by timeout-minutes as `cancelled`, the same conclusion a run gets when a newer one takes its concurrency group. The publish job excluded cancellations wholesale, on the reasoning that a superseded run must not overwrite the newer one's status. Correct for that case, and silent for the other: run 32070723229 hit its timeout, published nothing, and left `Tests Verified` pending. The pull request read as "suite still running" with no failure anywhere to say otherwise. The two are now told apart by who owns the pending status. The gate writes it with the run's own URL when the run starts, so a superseding run has already replaced it by the time the older one reaches publish. A URL that is not ours means superseded, and the job exits without writing. A URL that is still ours after a cancellation means nothing came to replace us, so it was a timeout or someone stopping it by hand, and either way the honest answer is failure. The job cap comes down from 25 minutes to 20 while here. Eight consecutive passing runs took 11 or 12 minutes, so 20 is ample, and 25 meant most of an hour of runner time across the two stuck runs seen tonight. The per-step timeouts are not the binding limit and cannot be: they sum to over an hour, since each has to allow for its own worst case.

Put this status-writer job and publish in a distinct per-PR concurrency group

writers are retained and status updates cannot race or be dropped.

The ownership read and the status write are two requests, so a newer run can claim the status in between. Left open on purpose and now said so in the file: POST /statuses has no conditional write to close it with, and every way of losing the race ends in a red status that blocks a merge, which the newer run corrects when it publishes its own result.

The bug
GitHub reports a job killed by
timeout-minutesascancelled, the same conclusion a run gets when a newer one takes its concurrency group. The publish job excluded cancellations wholesale, which is right for a supersede and silent for a timeout.Seen tonight on run
32070723229: the suite hit its cap, published nothing, and leftTests Verifiedatpending. The pull request read as "suite still running" indefinitely, with no failure anywhere to say otherwise. That is the one direction this file is careful never to fail in.The fix
The two cases are told apart by who owns the pending status. The gate writes it with the run's own URL at the start, so a superseding run has already replaced it by the time the older run reaches publish.
No extra API surface: it reads the status the gate already publishes.
Also, the cap comes down to 20 minutes
Measured rather than guessed. The last eight passing runs took 11 or 12 minutes each:
20 leaves about seventy percent of headroom over the worst of them. At 25, the two stuck runs tonight burned most of an hour of runner time before anyone looked.
Worth recording why the per-step timeouts do not solve this on their own: they sum to over an hour, because each has to allow for its own worst case, so the job cap is always what a genuinely stuck run hits first. That is acceptable now that hitting it reports something.
