fix(db): keep "=" padding in the .env STORAGE_ENCRYPTION_KEY fallback - #19106
When STORAGE_ENCRYPTION_KEY is not in the process environment, src/lib/db/encryption.ts reads it from DATA_DIR/.env, ./.env or ~/.hermes/.env. That fallback used split("=", 2)[1], which drops everything after a second =. A base64 key (such as openssl rand -base64 32, which the error messages suggest) lost its padding, so scrypt derived a different key than the one the CLI and Docker bootstrap load.
Changes
Split on the first = and parse the value like bin/cli/utils/parseEnvValue.mjs (quotes, inline # comments).
Data written under the old reading stays readable: when the old reading differs, decrypt() also tries a key derived from it. That key is kept on globalThis so every module instance can use it. A flag in process.env (no key material) tells child processes and workers to re-read the .env file.
The startup migration re-encrypts provider connection tokens, including the pre-3.7.9 format. Other encrypted values keep the old encryption, so a warning at every start says to leave the .env line unchanged.
If the new reading finds no usable key where the old one did, the old value is used, so an upgrade does not turn encryption off.
Unchanged: as before and as in the CLI, the first key line with a non-empty value wins, even a blank one (KEY=" ").
Follow-up
Dropped an unrelated prettier line wrap in encryptConnectionFields that rode along with the fix. Changelog fragment shortened; full edge cases stay in this PR description.
Tests
tests/unit/encryption-env-fallback-parse.test.ts and tests/unit/encryption-env-fallback-db-migration.test.ts (38 tests). On release/v3.8.53 (b0d07eb) with encryption.ts reverted, 27 fail. With this change, 38/38.
eslint, typecheck:core, check:changelog-integrity, check:file-size, check:test-masking, check:ai-attribution and the boundary ratchet pass.
Not tested: better-sqlite3 (runs used node:sqlite), a production build.
When STORAGE_ENCRYPTION_KEY is not in the process environment, the
encryption module reads it from DATA_DIR/.env, ./.env or ~/.hermes/.env.
That fallback used split("=", 2)[1], which drops everything after a
second "=", so a base64 key lost its padding and scrypt derived a
different key than the one the CLI and Docker bootstrap load.
Split on the first "=" and parse the value like
bin/cli/utils/parseEnvValue.mjs (quotes, inline " #" comments). As
before and as in the CLI, the first key line with a non-empty value
wins, even a blank one (KEY=" "). Values are then still stored in
plaintext while encryption is reported as on; this does not fix that.
Values written under the old reading stay readable. When the old
reading of the .env differs, decrypt() also tries a key derived from
it. That value is kept on globalThis, so every module instance in the
process can use it; Next.js loads one per bundle. A flag in
process.env, with no key material, tells a process that inherits the
environment (child, worker, pm2 restart --update-env) to read the .env
file again; the old reading counts there only if the file still gives
the inherited key. The startup migration re-encrypts provider
connection tokens, including tokens in the format from before v3.7.9.
Every other encrypted value keeps the old encryption, so a warning at
every start gives the two key lengths and says to leave the .env line
as it is. If the new reading finds no usable key where the old one
did, the old value is used, so an upgrade does not turn encryption off.
Fixed .env parsing for STORAGE_ENCRYPTION_KEY values containing =, quotes, or inline comments.
Improved compatibility when upgrading from versions that read the key differently. Existing encrypted data remains accessible, and provider credentials are migrated to use the corrected key.
Added warnings for cases where the previous and current key readings differ, so you can review encryption compatibility during upgrades.
The change updates .env parsing for STORAGE_ENCRYPTION_KEY and retains eligible values read by the previous parser. Decryption and startup migration check keys derived from that previous reading. Unit and database tests cover parsing, compatibility, migration, and behavior across processes.
Changes: Encryption-key parsing compatibility
Layer / File(s)
Summary
Parse and retain compatible key readings src/lib/db/encryption.ts, tests/unit/encryption-env-fallback-parse.test.ts
The .env loader splits at the first =, handles quotes and inline comments, and tracks a differing, nonblank value from the previous parser. Tests cover parsing, warnings, inherited-process state, and key caching.
Decrypt and migrate with fallback keys src/lib/db/encryption.ts, tests/unit/encryption-env-fallback-parse.test.ts
Decryption tries a static-salt key derived from the previous reading. Startup migration checks the active legacy key and prior-reading static- and dynamic-salt keys. Tests cover fallback decryption and migration.
cheaper-inference/OmniRoute#16457: This PR uses STORAGE_ENCRYPTION_KEY for managed proxy source links, the key whose parsing and compatibility behavior changes here.
Merge Risk: Low · up to ff2d5
The change fixes .env parsing of STORAGE_ENCRYPTION_KEY values containing = padding and keeps old ciphertext readable and migratable. The only open item is a small test cleanup: close the database handle in the child processes of the migration test before they exit. This is safe to merge with that follow-up.
Security architecture risk: Moderate · up to ff2d5
The compatibility path preserves authenticated decryption, but startup now changes the encryption key used for existing provider credentials even if the recovery backup fails. A rollback to the previous version can then leave credentials unreadable. Other secrets also depend on preserving the original .env configuration.
Retained concerns
Medium · reliability · observed: Startup now rewrites provider credentials from the old .env-derived key to the corrected key, but the existing caller proceeds even when its pre-write backup returns false. An unwritable backup directory can therefore leave newly re-keyed credentials without a guaranteed pre-upgrade recovery copy. The previous version's fallback still selects the old key, making binary-only rollback unsafe. Current-version compatibility and successful backups mitigate this, but do not cover backup failure. The ignored backup result predates this PR; its application to this newly eligible ciphertext expands the recovery exposure.
Security review details
Security Blast Radius
inferred — The effective exposure is the installation's encrypted storage under the configured key, not a newly introduced remote entrypoint. Automatic writes target provider credentials, while generic compatibility reads can affect other encrypted values using the same configuration. Recovery failures can therefore affect provider authentication and access to installation secrets.
Security Findings and Attack Paths
inferred — The demonstrated concern is credential recovery during upgrade failure or rollback, not an authentication bypass. Supplying ciphertext alone does not bypass GCM verification. The inspected compatibility-selection path also requires matching configuration state; it does not itself demonstrate an attacker-controlled network route to key authority.
Trust Boundaries and Controls
observed — The active environment value remains authoritative. Compatibility state is read only from an own global entry and must identify that active value. An inherited flag alone is insufficient: the file-derived active value must match before an old reading is retained. These checks constrain accidental or stale compatibility-key reuse; they are not isolation from code already executing in the same process.
Resilience and Maintainability Implications
observed — The main startup path attempts a managed backup before its first rewritten row, but records the attempt as completed without checking success. Backup creation reports filesystem or database failures by returning false. Thus authenticated, idempotent conversion is supported, while guaranteed rollback-copy availability is not.
Hardening Proposals
proposed — Gate the newly expanded credential re-keying on a successful pre-write backup, or defer it when recovery cannot be secured. Document that rollback requires restoring compatible persisted state, not merely reverting the binary or changing the environment key.

Explanation
The description follows the repository template in most places. It has a clear Summary that explains the bug (the fallback used split("=", 2)[1] and dropped base64 padding), lists the changes, and names the tests and their results (38 tests, 27 failing when encryption.ts is reverted on release/v3.8.53). It also lists the checks that passed. Several template items are missing or unclear: the Related Issues section has no issue link, the Target Branch checklist is not marked (the PR is against an unstated base and the template requires release/v3.8.x), the Validation checklist items are not ticked, and the Tests Added Or Updated section is given only as prose in the Tests section. The Coverage Notes section is absent: no statement explains which tests cover the src/lib/db/encryption.ts change or whether coverage moved. The Reviewer Notes section is also absent, although the description covers a risky migration and compatibility behavior that reviewers should know about.
Resolution
Add or complete the following template sections:
Related Issues: link the issue this fixes (for example, Closes #<number>) or state that none exists.
Target Branch: confirm the base is the active release/v3.8.x branch, not main, and tick the checkbox. State whether the change is a bugfix and use the bugfix template if needed.
Validation: tick the change type (DB), the focused tests item, the npm run lint item, and the item confirming production-code changes include tests. State whether the branch was reconciled with the current active release base and whether the focused checks were rerun.
Tests Added Or Updated: list both changed test files as bullet points.
Coverage Notes: state that the changed src/lib/db/encryption.ts is covered by the two new test files. State whether coverage in encryption.ts moved down and, if so, give the reason and the follow-up task.
Reviewer Notes: describe the migration risk. Include that startup migration re-encrypts provider connection tokens, that other encrypted values keep the old encryption, that a warning appears at each start, and that the .env line must not change. Also describe the manual validation steps for upgrades, if any.

Close the database handle before each child exits.
Both child paths open a database through core.getDbInstance() and then call process.exit(0) without closing it. This covers the respawn branch and the final exit after the write and read branches. The repository's path rule for tests/** requires closing DB handles in tests. Call core.closeDbInstance() before each exit.
