Overview

Expose an exclusive, per-request breakdown of frontend time to first token (TTFT), so operators can distinguish preprocessing, routing, backend waits, and first-token response processing. The breakdown uses one process-local timeline, preserves the total HTTP TTFT boundary, and integrates with the existing stage metrics rather than maintaining separate instrumentation at the same lifecycle events.

Key Changes

Approximately 1,550 added core-code lines relative to current main, excluding tests, documentation, comments, blank lines, and generated Python metric constants. No new third-party dependency is introduced by this PR.

  • ttft.rs and observation.rs: one canonical registry of 24 stage/phase pairs, shared lifecycle adapters, exclusive attribution, bounded storage, and degraded/unexpected-overlap diagnostics. Existing operation histograms retain their inclusive semantics and sample populations; the detail stages include template rendering, tokenization, structural-tag construction, and dispatch preparation. Opaque fused APIs use template_tokenize.
  • context.rs, ttft.py, and routing_host: propagate the optional timeline through Rust, Python, process-pool preprocessing, batching, and KV/built-in routing without adding backend RPC fields. The latest main merge preserves session affinity and RoutePlan booking ownership, carries preparation timing through admitted plans, and closes abandoned intervals before retries. KV dispatch metrics follow upstream's current begin_dispatch boundary after preparation.
  • frontend_config.rs and metrics documentation: --ttft-detail / DYN_FRONTEND_TTFT_DETAIL supports off, metrics (default), logs, and both. Collection defaults on; request logs default off. Log modes also require the dynamo_frontend::ttft DEBUG target. Metrics and logs consume the same frozen first-token partition; requests without output tokens emit neither. Document bucket configuration, additive means, non-additive percentiles, and measurement limits.

Validation

Merged current main 319ad3b9069a2585d5c2054a5f9209010c1284b3 in additive merge commit 1082160ab70da2cc96d92b35a404ff7997c056bc (no published history rewrite).

Behavior Evidence on the merged implementation
Routing ownership, cancellation, affinity, and retries 497 Rust router tests passed. New aborted_prefill_plan_closes_preparation_before_decode_retry verifies explicit prefill-phase timing and that an abandoned preparation interval cannot mask a decode retry. Upstream booking-release, affinity-failure, and stream-lease tests also pass.
Exclusive TTFT, native propagation, metrics/logging 45 TTFT-filtered Rust tests passed; one existing manual CPU microbenchmark was not run. Tests cover shared totals, unused-stage zeros, overlap attribution, bounded/degraded inputs, and abort/migration handling.
Native Python boundary All 87 bindings Rust tests passed, including real interpreter batch-import tests and TTFT/session-affinity propagation tests.
Python preprocessing All 44 CPU TTFT tests passed. Updated vLLM stubs to match upstream's relocated protocol/renderer imports. These tests use lightweight backend stubs, not real GPU serving.
Upstream preprocessing compatibility All 12 preprocessor::beam_route_tests passed, preserving upstream tool/reasoning behavior alongside instrumentation.

Local environment: macOS ARM, Rust 1.96.1; LLM tests use --no-default-features. The additional Python CLI suite could not collect because this checkout has no installed current dynamo._core extension. A wheel build/import and GPU serving were not rerun for this merge; native bindings tests passed as described above. Newly triggered CI must validate the Linux/default-feature configuration.

The proposal and reproducible instrumentation measurements describe the integrated design. Those historical measurements used an earlier base and the integrated implementation before this main merge: macOS ARM debug/unoptimized synthetic tests, not release, HTTP, tokenizer, GPU, or serving throughput. Default metrics added approximately 37–38 µs of process CPU per synthetic request; off/filtered-log modes stayed near base within run variation. The Python pool measurements exclude native FFI and backend work. These results have not been rerun for this merge and do not establish production performance or zero overhead.

The timeline stays within one frontend process; a separate network router cannot receive it. Uninstrumented time remains in frontend_overhead. Backend intervals include frontend-observed transport and scheduling, not isolated GPU execution or KV transfer. GPU serving and Linux CI coverage are not replaced by local macOS tests. The earlier proposal's statement that the KV dispatch gauge begins before preparation has been superseded by upstream's current dispatch boundary; this merge preserves that upstream behavior.

Walkthrough

Adds a shared timeline for exclusive frontend TTFT stage durations. The change instruments Python and Rust preprocessing, multimodal preparation, routing, and backend response stages. HTTP metrics and structured logs record the partitioned durations at the first output token.

Changes

Frontend TTFT Breakdown

Layer / File(s) Summary
Shared timing model
lib/llm/src/protocols/common/ttft.rs, lib/llm/src/protocols/common/timing.rs, lib/llm/src/protocols/common.rs
Adds a 17-stage timing model that records and partitions intervals at the HTTP first-token timestamp. RequestTracker stores the shared timeline.
HTTP metrics and logs
lib/llm/src/http/service/metrics.rs, lib/llm/src/http/service/openai.rs, lib/runtime/src/config/environment_names.rs, lib/runtime/src/metrics/prometheus_names.rs, lib/bindings/python/src/dynamo/prometheus_names.py, docs/fern/pages/reference/observability/*, docs/fern/pages/reference/components/frontend-configuration.mdx
HTTP response collectors attach and freeze the timeline at the first token, then record all stage histogram observations and a structured event. The docs describe stage labels, buckets, event fields, and configuration.
Python timing bridge and frontend stages
lib/bindings/python/rust/context.rs, lib/bindings/python/rust/engine.rs, lib/bindings/python/rust/lib.rs, lib/bindings/python/rust/llm/routed_engine.rs, lib/bindings/python/src/dynamo/_core.pyi, components/src/dynamo/frontend/*, components/src/dynamo/frontend/tests/test_ttft_stages.py

Explanation

Issue [#16480] requires an exclusive frontend TTFT breakdown, fixed stage/phase labels, additive attribution, and one first-token log. The PR adds dynamo_frontend_ttft_stage_seconds with 17 fixed combinations, records zero-valued combinations, clips and partitions overlapping intervals, and assigns gaps to frontend_overhead. The PR preserves total TTFT metrics. It carries a process-local monotonic timeline through native preprocessing, Python preprocessing, process-pool work, multimodal preparation, SGLang/vLLM paths, routing, backend waits, and postprocessing. It closes abandoned spans on cancellation and migration. It emits no observation or event when no output token occurs. Reported Rust and Python tests cover attribution, propagation, batching, cancellation, migration, metrics, logging, and preprocessing paths.

Full details: Out of Scope Changes check

Explanation

The changes stay within issue [#16480]. The Rust timeline, Python bridge updates, routing instrumentation, metric registration, structured logging, documentation, generated metric constants, and focused tests directly implement or validate the requested TTFT breakdown. The changes do not add unrelated backend RPC fields or cross-worker clock synchronization. The documented GPU-test and Fern-tool omissions do not demonstrate an out-of-scope change.

Full details: Title check

Explanation

The title "feat(observability): add exclusive frontend TTFT breakdown" names the main change. The PR adds a per-request, exclusive breakdown of frontend time to first token across the frontend, routing, and metrics code. The title is specific and uses a conventional-commit scope. It does not list files or use vague terms.

Full details: Description check

Explanation

The description follows the required template. It has Overview, Key Changes, Validation, and Issues and Ongoing Work sections, and it includes the Pull Request Checklist. The Overview states the purpose and scope. Key Changes lists the modules and the new --ttft-detail option. Validation gives test counts, environment details, and limits. Issues and Ongoing Work includes 'Closes #16480' and related issue context. The checklist is marked as completed. The description is detailed. Some passages are dense, and a few claims depend on linked proposal material that a reviewer cannot check from the description alone.

Replace the runtime assert with a real check or a Literal type.

assert stage == "template_tokenize" validates a runtime value. Python strips assert under -O. Today only sglang_prepost.py calls this method, and it passes "template_tokenize". A future stage name added in sglang_prepost.py would crash the pool worker with AssertionError, or it would be silently mis-recorded under -O. Raise ValueError for an unsupported stage instead of using assert.

Proposed fix
-        assert stage == "template_tokenize"
+        if stage != "template_tokenize":
+            raise ValueError(f"Unsupported worker TTFT stage: {stage}")

As per path instructions: "assert used for runtime validation" is flagged in .ai/python-guidelines.md.

Previously reported defects still present:

  • Original discussion: The previously reported runtime validation issue remains: _WorkerPreprocessTiming.start_ttft_stage still uses assert stage == "template_tokenize", which is removed under optimized Python execution; the existing review prescribes an explicit check that raises ValueError.

Questions for the author:

  • lib/llm/src/http/service/metrics.rs: All supported HTTP chat and text-completion requests now allocate and populate the timing timeline, allocate and sort the interval event vector at first token, observe 17 Prometheus histograms, and emit a large INFO event by default. Please provide a base-versus-head CPU/throughput or first-token-handler measurement at representative request rates, with dynamo_frontend::ttft both disabled and enabled, to separate the metrics/partitioning cost from default log I/O and establish whether this hot-path overhead is acceptable.

Addressed the TTFT review feedback in d80ee7b53deced7e64002d1f877ee3f8be114571: runtime stage validation now raises ValueError even under Python -O; removed the redundant private-class docstring; consolidated the duplicate render-failure case. The TTFT Python suite has 16 passing tests, including the new invalid-stage regression, which also passes under -O. The touched-file pre-commit checks passed.

Measured instrumentation overhead

I compiled and ran the real Rust Metrics / ResponseMetricCollector / TtftTimings implementation against both the PR base (094aaca91941421bb0dcb645b0f700a42d6de3ef) and current head. This is a CPU microbenchmark of the production instrumentation APIs, not an HTTP/GPU inference benchmark. No metrics, partitioning, or logging implementations are stubbed.

Both builds use Rust 1.96.1, --release --no-default-features, the repository release profile (codegen-units=1, thin LTO), and target-cpu=x86-64-v3. The shared host exposes 20 Intel Xeon x86-64 vCPUs (guest-reported 2.0 GHz); runs were pinned to one vCPU without changing host-wide CPU isolation. Builds were complete before measurement. Each run is a new process with 5,000 warmup requests; arms are interleaved, with five retained runs for unpaced cases and three per fixed-rate case. Values below are medians of run means, not individual-request P50/P95 latencies.

Two synthetic interval patterns exercise different partitioning costs: text has five real spans; multistage has five record_ago intervals plus seven real Rust spans, including overlapping prefill/decode work. These invoke the actual Rust instrumentation methods but do not execute Python/PyO3, tokenization, routing, or backend compute.

Logging uses the production dynamo_runtime::logging::init() subscriber and readable formatter, with DYN_LOG=error,dynamo_frontend::ttft=off or info, and OTLP disabled. Stderr is written to real regular files on tmpfs, not a sink; this includes formatting and write syscalls but excludes slow-disk flushes, log-agent backpressure, and remote collection.

Across 152 retained runs / 40 experimental groups, 17.5 million synthetic requests passed the measurement checks. In the unpaced lifecycle cases, enabling the instrumentation with TTFT logs off adds 1.46–2.25 microseconds of CPU per request over the base. Enabling the dedicated log target adds another 6.39–7.11 microseconds on the PR. This shows measurable overhead, with the dedicated log event costing more than the timing/metrics work in this experiment. Disabling that target preserves all stage histogram observations.

Unpaced CPU cost, microseconds per synthetic request:

Measured scope Interval pattern Base, log off PR, log off PR, log on Added cost, log off Added log cost on PR
first-token text 0.153 0.861 6.975 0.708 6.114
first-token multistage 0.151 1.045 7.786 0.893 6.741
lifecycle text 0.995 2.457 8.848 1.462 6.391
lifecycle multistage 1.027 3.273 10.382 2.246 7.108

first-token times only the real observe_response(128, 1) calls, in batches of 128 already-prepared requests; it includes partitioning, all 17 stage histogram observations, and the log event when enabled. lifecycle also includes context/collector construction, timeline insertion and stage recording, and destruction. The baseline performs the same common context/collector work without the instrumentation added by this PR.

Fixed-rate lifecycle CPU cost, microseconds per synthetic request:

Interval pattern Target requests/s Base, log off PR, log off PR, log on Actual achieved range across all runs
text 500 8.603 11.425 23.382 500.2–500.2
text 2,000 7.303 9.858 19.191 2,000.2–2,000.2
text 10,000 5.723 7.689 15.435 10,000.1–10,000.2
multistage 500 8.620 12.383 25.494 500.2–500.2
multistage 2,000 7.221 10.656 20.759 2,000.0–2,000.2
multistage 10,000 5.593 8.505 16.375 10,000.1–10,000.1

Each fixed-rate run lasts approximately five seconds. CPU uses CLOCK_PROCESS_CPUTIME_ID (user + kernel) and includes pacing/sleep control on both revisions; wall time in these cases includes waits and is not request TTFT. These cases establish the measured instrumentation CPU cost at fixed arrival rates, not maximum frontend throughput.

Correctness checks on the measured runs: every measured request contributed exactly one total-TTFT sample; every PR request contributed one sample to each of the 17 stage histograms; stage sums matched total-TTFT sums. Head/log-on produced exactly one log line per request (including warmup); all other arms produced zero TTFT log lines. All fixed-rate runs stayed within 2% of the requested rate.

Noise control and limitations: the baseline also ran with the TTFT target enabled, even though it emits no TTFT events. The per-run raw measurements below include this control and the measured wall times. This is a single-host, single-thread experiment with a warm model/metric-label cache; it does not establish contention behavior, whole-frontend throughput, GPU latency, Python bridge overhead, or production logging-backend costs.

Reproduction

Save the three source files in the expandable sections below to one directory. Use clean checkouts of the exact base and head revisions above, with the repository build prerequisites installed and Cargo dependencies fetched. The build driver installs the identical temporary binary target in both worktrees, compiles actual dynamo-llm, then restores the manifest and removes the driver from each checkout. --cfg ttft_bench_head is applied only to the head benchmark target.

The UUID iteration is non-discriminating because it also supplies mm_features=[]; removing the UUID-specific early return still reaches the ordinary empty-feature path, returns the same tuple, and records no stages. The retained {} iteration already protects the supported text/no-feature behavior.

🤖 AI Fix

Remove the redundant UUID iteration, or give it a nonempty feature so it actually exercises the UUID guard.

Thanks for the contribution.

This new metrics overlap with https://docs.nvidia.com/dynamo/dev/reference/observability/metric-labels#stage-values, can we please consolidate and merge?

Thanks @jh-nv. Following up on your comment, there is overlap in the stage terminology and instrumentation, especially route/kv_route and dispatch/backend_first_response.

The existing dynamo_frontend_stage_requests gauge tracks in-flight stage counts. The existing dynamo_frontend_stage_duration_seconds histogram records individual operation durations. This PR adds a different aggregation: exclusive contributions to each HTTP request’s TTFT, with the same request population as total TTFT, zero observations for unused stages, and explicit handling of overlapping prefill/decode work and retries.

I propose consolidating the shared definitions and instrumentation while preserving those existing metric contracts:

  • Reuse route and dispatch terminology for the corresponding TTFT stages, and document how the finer preprocessing and first-token stages relate to the existing pipeline.
  • Share lifecycle instrumentation where the boundaries match, so the existing in-flight gauges and the new request-local timeline use common entry/exit hooks.
  • Retain the existing gauges and operation-duration histograms, alongside the exclusive TTFT histogram. Its timeline is still needed to clip at the HTTP first token and avoid double-counting concurrent stages.

One boundary needs explicit treatment: on the KV path, the existing route gauge ends after selection/tracking, while the new TTFT routing interval continues through dispatch preparation. I would preserve the existing gauge boundary and make that additional timing interval explicit in the shared helper rather than silently changing the gauge’s meaning.

The validation would cover existing gauge lifecycles, metric compatibility, cancellation/retry paths, and the invariant that stage contributions sum to total TTFT.

Does this match the consolidation you had in mind, or are you looking for a single duration metric family? I’d like to confirm that before refactoring.

Merge current main, make exclusive TTFT detail opt-in, and share existing operation timing and routing lifecycle events. Preserve legacy metric boundaries, labels and request populations; keep Python timeline propagation independent of legacy trackers.

Thanks for this, @ssssnow. An exclusive breakdown that sums to TTFT is exactly what we need to find where structural-tag tool calls spend their first-token time. I've left a few inline requests from the tool-calling side. Any of them can be a follow-up, and they could fold into the consolidation with dynamo_frontend_stage_* that @jh-nv asked for.

let response_generator = request.response_generator(context.id().to_string());
let tracker = Some(response_generator.tracker());
let request_tracker = response_generator.tracker();
attach_ttft_tracker(&request_tracker, &context);

Request: time the structural-tag build. Further down in this function (L7731 at this head), apply_tool_choice_guided_decoding runs after preprocess_request_with_options has returned. That puts it outside every span, so its time lands in frontend_overhead. It builds and serializes the structural tag, and the cost grows with the toolset: we measured roughly 0.4–0.9 ms per request at 120 tools.

Could it get its own stage, such as structural_tag_build?

let guided_tool_constraint = {
    let _ttft_stage = tracker
        .as_deref()
        .and_then(RequestTracker::ttft)
        .map(|timings| timings.start_span(TtftStage::StructuralTagBuild));
    self.apply_tool_choice_guided_decoding(
        &request,
        &mut common_request,
        prompt_injected_reasoning.unified,
    )?
};

The new stage also needs an entry in the precedence list in attribute(). Otherwise its time still falls through to FrontendOverhead. If you'd rather the stage also cover the tool_processing_route call right after it, tool_guidance would be a better name.

Same request on the Python path. Here build_tool_call_guided_decoding runs just after the template_tokenize span and inside the caller's python_preprocess. So the structural-tag build gets mixed in with the rest of Python preprocessing. A structural_tag_build stage around this call would match the Rust one. The same applies to sglang_prepost.py L987.

One catch on the SGLang pool path: _WorkerPreprocessTiming.start_ttft_stage raises ValueError for anything other than template_tokenize, and the result returns only template_tokenize_intervals_ns. Wrapping L987 as-is would fail there, so the worker would need to return intervals per stage. The new name also needs adding to TtftStage::from_python.

Request: split template_tokenize into template_render and tokenize. For tool-heavy prompts, rendering dominates. At 120 tools, rendering was about 6 ms of 9.8 ms of preprocessing in our runs. We're evaluating a cache for the rendered tool prefix, and with one stage we can't see its effect in TTFT.

On the Rust path this is nearly free. preprocessor.rs already opens two separate spans: L3057 around apply_template and L4737 in gather_tokens. That's the same boundary TEMPLATE_SECONDS and TOKENIZE_SECONDS use, so only the stage each span records would change.

On the Python paths, render and tokenize are often one call. Examples are render_messages_async returning prompt_token_ids, and SGLang's apply_chat_template. Splitting where they're separate calls (the tokenizer branch in prepost.py) and recording the combined call as render elsewhere seems fine, as long as the docs say so.

A small related point: ttft.rs hard-codes 17 in its array types. Using TtftStage::ALL.len(), as metrics.rs does, would make adding stages a one-place change.

External PR triage

Blocker: merge conflict with main (mergeStateStatus DIRTY). Trusted CI has also not run yet, but that is pointless until the branch is rebased.

Next action / owner: @ssssnow — rebase on main and resolve the conflicts; then a maintainer can run /ok to test on the new head. The open stage-terminology thread with @jh-nv should be settled in the same push.

Automated triage for external contributions; this comment is edited in place on later runs.

Merge current upstream main and share canonical stage definitions and lifecycle
hooks while preserving legacy gauge, duration, dispatch, and request-cohort
semantics. Default detail metrics on and per-request DEBUG logs off.

Add real render, tokenize, structural-tag, and dispatch-preparation boundaries;
bounded typed same-host Python timing batches; deterministic exclusive first-token
attribution; and explicit coarse/degraded coverage diagnostics. Document the
measurement contract and add lifecycle, batch-validation, and HTTP regressions.

@jh-nv @indrajit96 I have updated this PR around the integrated stage/TTFT design below. It combines the request lifecycle instrumentation with the existing stage vocabulary while preserving the existing metrics as separate statistical views. Detail metrics collect by default; per-request DEBUG logs remain off.

Commit: f69a58e. This follows the integration request, the earlier proposal, and the review of the exclusive breakdown. The review supported an exclusive breakdown that sums to TTFT; I am not treating that as approval of every design choice here, or as approval from both reviewers.

One lifecycle, three metric views

The integration preserves three quantities:

View Question it answers Contract
Existing dynamo_frontend_stage_requests How many requests currently occupy preprocessing, routing, or dispatch? Existing stage/phase labels and gauge lifetimes remain unchanged.
Existing dynamo_frontend_stage_duration_seconds, template_seconds, and tokenize_seconds How long did an operation take? Existing inclusive/nested boundaries, buckets, and sample populations remain unchanged. Retries can still contribute multiple operation samples.
New dynamo_frontend_ttft_stage_seconds{model,stage,phase} How is one HTTP request's time before its first token attributed? Exclusive contributions, settled once at the same event as total TTFT, with one observation for every legal pair, including zeros.

The shared registry defines legal stage/phase pairs, parent mappings, attribution priority, and Python availability. Arrays and loops derive their size from the registry; Python consumes the binding's registry instead of maintaining another handwritten stage list. Only legal pairs are instantiated, not a Cartesian product.

Reusable observation hooks combine an existing gauge guard with an optional request timeline where their boundaries match. Existing operation clocks are reused when recording native render/tokenize/preprocess intervals. Different boundaries remain explicit: old histograms are not changed into exclusive histograms, and old gauge values are not expanded to include every diagnostic leaf. No runtime-to-LLM dependency is introduced.

I checked the actual upstream boundary rather than assuming the old PR head preserved it. The old PR patch had moved KV start_dispatch after backend-input preparation. Its legacy position before preparation is restored. route ends at selection/tracking; dispatch_prepare describes the later local work. When preparation lies within the legacy dispatch window, exclusive attribution subtracts it from the new dispatch contribution without moving the old gauge. Legacy response/token bookkeeping keeps its original position, including its existing asynchronous processing boundary. Python timing propagation does not create a legacy request tracker or expand the population of router metrics.

Stage boundaries

There are 24 legal stage/phase pairs:

Stage Phase Meaning
preprocess_queue empty Waiting for the local preprocessing semaphore. Unmeasured executor or IPC queue time is not relabeled as semaphore wait.
template_render empty A real template-rendering call.
tokenize empty A real tokenizer call.
template_tokenize empty An opaque third-party fused call, used only when the two operations cannot be separated.
structural_tag_build empty Building/serializing structural-tag or guided-decoding constraints, with the same conceptual boundary in Rust and Python.
multimodal_prepare empty Multimodal input processing and transfer preparation.
mm_routing_build empty Building multimodal routing metadata; this may nest inside multimodal preparation.
preprocess empty Preprocessing time remaining after separately attributed children, including pool/IPC time not measured more narrowly.
route prefill/decode/aggregated Worker selection, scheduling, and selection tracking.
dispatch_prepare prefill/decode/aggregated Local work after KV selection and before backend dispatch; zero on paths without this boundary.
dispatch prefill/decode/aggregated The original dispatch boundary to the first backend response, after exclusive subtraction of preparation.
first_token_wait prefill/decode/aggregated First response to first backend token; zero for a token-bearing first response.
backend_overlap prefill_decode Simultaneous prefill and decode backend waits, counted once.
first_token_postprocess empty Valid backend-token delivery through processing/forwarding to the HTTP collector's first token.
frontend_overhead empty Otherwise uncovered time in a valid timeline; not a CPU-time measurement.
unclassified empty The full TTFT when timing data cannot support trustworthy detail.

Native Rust uses the existing separate apply_template and gather_tokens timing boundaries. Structural-tag construction is timed at its actual call after preprocessing returns. SGLang's explicit text encoder and tokenizer are separated where available; generic fused apply_chat_template remains template_tokenize. The vLLM renderer is opaque when it returns token IDs; when it returns text, rendering and the later tokenizer call are separate. Rendering can fetch media, so it is not necessarily pure template computation. No extra tokenization is performed to manufacture finer measurements. The narrow structural_tag_build scope deliberately does not invent a broader tool_guidance parent.

Collection and logging

--ttft-detail takes precedence over DYN_FRONTEND_TTFT_DETAIL. The mode is parsed once at startup, invalid values fail startup, and there is no per-request sampling or hot switching:

Startup logs report the mode and target enablement. DYN_METRICS_TTFT_STAGE_* only configures buckets. Detail metric families are registered only in metric-producing modes; legacy families remain unchanged. With off, no timeline or interval buffer is allocated, no new stage clock reads or timing FFI calls occur, no pool timing result is returned, and no partition or detail observation is produced. Fixed enablement checks remain, so this is not a claim of zero CPU cost. logs with a filtered-out target also skips collection.

The first-token event includes the canonical request ID, total and stage durations, quality, fixed reason values, and the unexpected-overlap flag. It contains no prompts, tool schemas, or per-span payloads. Metrics-only mode does not copy the request ID for this event or format its strings. Request IDs and attempt IDs are never Prometheus labels.

Same-host Python process-pool timing

The SGLang pool uses an optional, versioned, typed timing batch containing fixed stage IDs and integer-nanosecond intervals. Collection is explicitly enabled by the request, not by testing whether a method exists. Enabled workers can return multiple stages and repeated intervals. The disabled path omits the optional enablement argument and uses the base result without a timing field or timing clock reads. Fixed local enablement checks remain, but this path adds no timing flag or timing batch to its IPC payload.

The supported Linux/macOS same-host monotonic domain is validated. The parent checks version, stage IDs, interval ordering, the submission/completion envelope, future timestamps, overflow, and the 64-interval batch bound. It reads Python now once, computes elapsed ages, and imports the batch in one PyO3 call anchored to Rust's monotonic timeline. Python timestamps are never directly subtracted from a Rust Instant epoch. This avoids per-interval FFI anchoring drift but retains bounded call-delay uncertainty; it does not promise zero cross-language timing error.

An unsupported clock keeps the reliable parent preprocessing window and reports coarse coverage. Invalid or untrusted data degrades the detailed partition rather than inventing positions from durations. This design does not align clocks on remote GPU workers or add timing fields to backend RPCs. Cross-machine attribution would require a separate clock-domain and synchronization-error design.

Exclusive attribution and lifecycle rules

The HTTP collector's existing start and valid first-output-token event define the interval. It reads one first_token_at shared by total TTFT and the detail result. Every interval is clipped to this window. Repeated/overlapping intervals of the same stage form a union; sequential retries remain represented.

Each smallest time slice has one owner, in this fixed order: first_token_postprocess; dispatch_prepare then route (decode, prefill, aggregated); structural_tag_build, template_render, tokenize, opaque template_tokenize; mm_routing_build, multimodal_prepare, preprocess_queue, residual preprocess; backend_overlap; first_token_wait then dispatch for decode, prefill, aggregated; and finally frontend_overhead. backend_overlap requires active prefill and decode waits after higher-priority work is removed. Unexpected overlap between independent frontend stages uses deterministic priority and records a diagnostic. Nested parent/child work and intended P/D backend concurrency are not treated as unexpected.

This is an attribution policy favoring observed frontend work, not proof of a distributed critical path. A phase is snapshotted when dispatch begins. Batched completions and multiple choices retain the parent HTTP first-token cohort. Metadata-only responses do not settle TTFT. Tokens withheld and discarded by migration do not become HTTP first tokens, and aborted attempts close their postprocessing span before replacement routing/waits. Pre-token errors or cancellation do not fabricate samples; failures after the first token retain the sample already observed.

Freeze happens once. Late worker intervals, late prefill, and guard drops cannot revise the result. Entry points and drops check an atomic frozen flag before clock reads/locking and recheck under the lock; a call already racing with freeze can still have one in-flight clock read or lock acquisition. Existing metrics continue for their full original lifetime.

Bounded degradation and interpretation

The implementation bounds collection at 256 intervals per request and 64 per worker batch. Buffers grow only while enabled and below the bound. Active guards can close safely after a limit is reached; their indices are not reused. Invalid or excessive data marks the request degraded, stops useful detail collection, and places the full TTFT in unclassified with zero in the other contributions. Conservation and the common sample count are preserved.

Quality is complete, coarse, or degraded. Complete means the declared measurable boundaries are valid, not that every internal function is observed. Coarse covers a known fused operation or an unsupported clock with a reliable outer window. Degraded means fine attribution is unreliable. Fixed diagnostics are emitted once at the first token in metric-producing modes:

  • dynamo_frontend_ttft_detail_degraded_total{reason}: interval_limit, invalid_interval, invalid_batch, invalid_stage, invalid_version, clock_mismatch, timestamp_overflow, or missing_timeline.
  • dynamo_frontend_ttft_detail_coarse_total{reason}: opaque_template, unsupported_clock, or missing_coverage.
  • dynamo_frontend_ttft_detail_unexpected_overlap_total: no labels.

The stage histogram uses 24 legal pairs and the existing default 26 finite boundaries, yielding 696 series per model including +Inf, _sum, and _count. Diagnostic counters add at most 12 global series, independent of model count.

Additivity applies to individual requests or same-cohort sums/means: the same enabled instances, model, request coverage, and time window. Per-stage P95/P99 values cannot be added. Mixing enabled and disabled instances changes the cohort. Backend waits include frontend-observed transport, scheduling, and processing, not isolated GPU compute or KV transfer. A remote standalone router cannot receive the process-local timeline; otherwise valid uninstrumented time remains frontend_overhead.

Validation and remaining limits

Local validation of the integrated implementation passed:

Check Result and scope
Rust TTFT filter 44 passed; two ignored benchmarks in the validation binary, one of them a temporary benchmark harness.
Rust HTTP metrics filter 77 passed; one ignored benchmark. Exercises the production collector, metric families, and logging behavior, not an HTTP server load test.
Bare global DEBUG mode matrix The rebuilt mode-matrix test passed after adding global DEBUG explicitly: off and default metrics still suppress detail events. This is a rerun of a test included in the TTFT/HTTP metrics groups, not an additional independent test.
HTTP integration Three non-streaming chat, completion, and Responses API tests passed against the test backend. They exercise HTTP request handling, dataless token-count annotations, per-stage sample counts, conservation, and freezing before a later backend error. This is not a serving-load benchmark.
Rust prefill-start, routing-host, and migration filters 6, 110, and 54 passed respectively. Migration ran with serialized tests. These filters overlap other Rust groups; the counts must not be summed.
Python TTFT and SGLang tests 44 plus 10 passed. Exercises real frontend Python code with lightweight backend/native-registry stubs, including actual spawned process-pool IPC, malformed subclass rejection, and explicit invalid-stage validation under Python -O.
Frontend CLI configuration 25 passed using the local harness for unrelated native imports.
Native PyO3 compilation cargo check --tests passed for the production binding crate.
Native binding runtime harness Two production PyO3 context tests passed: fixed-ID/coarse-flag import and rejection of misleading iterables before conversion.
Repository-pinned pre-commit Applicable hooks passed over the initial 37-file scope; reran on the final five changed files. The pytest marker check passed separately. The final PR diff contains 38 files.
Prometheus binding constants Regenerated with the official generator.
Documentation Lint: 513 files, zero errors, nine existing advisories. Fern configuration: zero errors, three warnings. Fern broken links: all checks passed. Python/Rust API documentation generated successfully.

The focused tests cover the mode/default contract; unchanged legacy schemas, buckets, and sample counts; operation/gauge lifetimes; integer-duration conservation; missing-timeline fallback; overlap and repeated intervals; frozen/late-event behavior; first-token cohort and log/histogram agreement; phase snapshots and retry/migration behavior; worker versions, stages, clocks, bounds, and disabled payloads. Python spies reject timing clock/FFI calls on the disabled path, and a Rust frozen-path test checks no later clock read or lock acquisition. An absent off-mode timeline and handles are asserted directly; this is not an allocator-instrumented proof of zero additional allocations across the full serving process.

These are targeted local checks, not the complete repository suite. The three HTTP tests use the test backend; serving against real SGLang/vLLM/GPU backends has not been exercised, nor has the full text/tool-heavy/multimodal × aggregated/P-D × streaming/non-streaming end-to-end matrix or an HTTP load benchmark. CPU and stubbed processor tests do not establish that broader coverage. Current-head CI must be checked after publication; no old-SHA CI result is used as evidence for this update.

The supplemental measurement tables and complete reproduction below report the current implementation's cost using production Rust collector/timeline APIs and the actual Python timing helper. These are macOS ARM debug/unoptimized synthetic measurements, not release-build performance, observed request TTFT, or inference throughput. The one-thread median process CPU costs were 5.403 μs/request for upstream base, 5.810 for off, 42.654 for metrics, 59.954 for logs, and 59.868 for both. Metrics therefore adds about 37 μs in this debug workload. The four-thread results, ranges, wall times, and log sizes are in the appendix; small inversions between arms do not establish speedups or zero off-mode overhead.

The Rust runs interleave three rounds after warming 1,000 requests per thread, measuring 25,000 per thread with one and four threads sharing histogram handles. Enabled requests record 11 spans. Log modes use the production DEBUG event and a synchronous mutex-protected real file writer with timestamp formatting disabled; filesystem page caching applies and fsync is excluded. The measured HEAD binary predates final test-only edits and removal of its temporary benchmark include, with unchanged production code.

The Python inline-helper median rises from 1.467 to 7.527 μs/request; real spawned-pool serialized result tuples rise from 17 to 332 bytes when timing is enabled. These runs use the production helper but a native-registry/receiver stub, excluding PyO3 execution, SGLang/vLLM, tokenization, and GPU work. Pool startup and warmup are excluded, pending work is bounded, and byte counts exclude the multiprocessing envelope and benchmark CPU counter. Worker-function and parent CPU figures measure different scopes and must not be added as full-system CPU. The two native PyO3 runtime tests above establish correctness, not native FFI performance. Native FFI performance, HTTP load, and real-backend/GPU serving performance remain unmeasured.

The choices still open for maintainer review are the shared-lifecycle/separate-family approach, dispatch_prepare for the KV preparation interval, honest template_tokenize fallback for opaque APIs, and the narrow structural_tag_build scope. The implementation and documentation make those choices explicit so they can be reviewed without changing existing dashboard contracts.

Metrics mode adds about 37–38 μs of process CPU versus main in this debug build. Off and filtered-logs modes stay near base, with run-to-run variation; these results do not establish zero overhead. Small inversions such as both versus logs at one thread are within measurement variation.

These are macOS 26.5.2 ARM debug/unoptimized measurements using Rust 1.96.1 and Python 3.12.13. They exercise the production collector/timeline APIs, not release-build, HTTP, tokenizer, backend, or GPU throughput. Base is upstream main 75d0686fb7def243ab5a07ec69159427b169675c; HEAD is the integrated implementation. The preserved HEAD benchmark binary predates final test-only edits and removal of its temporary benchmark include; the measured production code is unchanged. All code was compiled before measurement. Each arm warms 1,000 requests per thread, then measures 25,000 per thread; three rounds interleave base/off/metrics/logs/both/logs-filtered with one and four threads sharing the same model. Each enabled request records 11 spans and emits metadata-only, first-token, and later-token responses. Process CPU sums the benchmark threads; wall time is reported separately. The 36 Rust runs cover 2,250,000 measured synthetic requests.

The log arms run the production DEBUG event through a synchronous, mutex-protected real file writer. Timestamp formatting is disabled, and no fsync is measured; filesystem page caching applies. The runner verifies one event per request in log modes, including warmup, and zero events otherwise. The disabled modes' figures are measured overhead, not a claim of zero cost.

The Python rows use the actual ttft.py helper and real spawned ProcessPoolExecutor workers. A registry-only stub is derived from the Rust table, and the receiving method counts imports instead of executing native code. They isolate timing/validation/IPC overhead and exclude PyO3, SGLang/vLLM, tokenizer, and GPU work. Worker function CPU excludes multiprocessing bookkeeping; parent CPU and wall time are separate quantities. The “inline-helper” arm runs the worker timing helper in the parent; it is not a native inline-context benchmark. Off results contain no timing payload. Pool startup and a 200-request warmup are excluded. Pending work is bounded to eight requests per worker. Three rounds alternate off/on order, with 50,000 measured requests per inline run and 5,000 per pool run (360,000 total). Serialized byte counts cover only the result tuple, excluding the multiprocessing envelope and benchmark CPU counter. Two native PyO3 runtime correctness tests passed separately; native FFI performance remains unmeasured.

Complete reproduction: production Rust APIs and Python process-pool helper

Use a disposable directory with the repository's normal Rust/protoc build prerequisites, Python 3.12, and adequate local disk. Save the four files below under validation/. Builds may need initial dependency downloads; the measured runs do not. This creates two disposable checkouts and changes only a test-module include there. Run no compilation or other benchmarks during measurement. The commands below reproduce the debug profile used for these numbers; release behavior needs its own build and run.

run_rust_benchmarks.py writes raw per-run CPU/wall/byte counts, binary/source hashes, and representative synthetic log events. It removes the large temporary log file after each run. Compute each row's median from its three raw records, dividing CPU or wall nanoseconds by requests; do not mix CPU and wall time. Python output is JSON Lines, with source hashes in a separate manifest.

Pass the optional request tracker in the mm-routing regression test.
Enable PyO3 extension-module through maturin configuration rather than
unconditionally, so cargo test links libpython for native timing tests
while Python wheels retain extension-module linking semantics.

@jh-nv @indrajit96 I've merged the latest main, resolved the conflicts, and updated the PR description to reflect the integrated 24-stage/phase design and current validation limits.

The merge preserves upstream RoutePlan ownership and session affinity alongside the shared instrumentation and exclusive TTFT accounting. Local routing, bindings, TTFT, preprocessing tests, and Clippy pass; the new CI run is in progress.

Could you review the updated implementation, particularly lifecycle reuse, cancellation/retry accounting, and Python propagation? The proposal and benchmark limitations remain linked in the PR description.
