A shadow tap mirrors the live requests of a frontend, and optionally the responses, to event-plane topics. A shadow deployment reads the topics and serves production traffic on separate workers. The tap is a pipeline operator that is linked immediately before migration in the two routed pipeline builders. At this position it sees each request as a PreprocessedRequest, and it sees each client request one time. DYN_SHADOW_TAP_CONFIG names the config file. If the variable is not set, the operator is not linked. - capture: request publishes the request when it passes the tap. - capture: request_response publishes one joined record at the end of the response stream: request, response, arrival time, and outcome. - Named filters select the fields before the tap copies them. - Each tap has a bounded queue and one publisher task on the secondary runtime. A full queue drops the record and increments a counter. shadow_consumer in dynamo-bench reads one tap topic and keeps totals. lib/bench/shadow/demo.sh runs a frontend, mocker workers, AIPerf, and one consumer per tap, with file discovery and the ZMQ event plane. dynamo-llm now depends on serde_yaml for the shadow tap config. The lock file of lib/bindings/kvbm did not have this entry, so the CI step `cargo metadata --locked` failed. Signed-off-by: Ryan Olson <rolson@nvidia.com>
The pipeline carries a response as a stream of chunks for streaming and for non-streaming clients. The tap accumulates the chunks and publishes one ShadowResponse at the end of the stream. The demo script can now send non-streaming requests with STREAMING= to show this. Signed-off-by: Ryan Olson <rolson@nvidia.com>
…ueue Shadow taps were held in one process-wide cell. A second DistributedRuntime in the same process received the queues of the first one, which no task drained after the first runtime stopped. The taps are now registered for each runtime, and PreprocessedRouting reads the taps of the runtime that built it. The tap publisher used the default ZMQ send high-water mark of 100,000 messages, so a stalled shadow was not bounded by the tap capacity. EventPublisher::for_namespace_with_zmq_send_hwm sets the mark, and each tap sets it to its capacity. With two stalled consumers and 12,300 requests of 2048 tokens, the consumers later received 4096 and 2048 records, and the frontend RSS was 22 MB more than with active consumers. Also remove two comments that restated the code and reword one. Signed-off-by: Ryan Olson <rolson@nvidia.com>

A request with n > 1 interleaves the chunks of its choices in one stream. The joined record put all tokens in one list, and one finished choice reported the response as complete when a different choice failed. ShadowResponse now holds one ShadowChoice for each index. The response is complete only when each requested choice finished and no choice failed. The in-process token pipeline accepted DYN_SHADOW_TAP_CONFIG and started the publishers, but it did not link the tap. build_pipeline now receives the taps of its runtime and links the tap above the backend operator. Two inputs that share one runtime can start at the same time. The tap start is now single-flight for each runtime, so the metrics and the publishers are created one time. A ZMQ send high-water mark of zero means no limit. The publisher constructors now reject a mark that is not positive. Signed-off-by: Ryan Olson <rolson@nvidia.com>

start_tapsstill registers metrics and spawns publishers while iterating. A later publisher-creation failure leaves registered collectors and earlier tasks behind, preventing a retry on the same runtime.
A response stream that ended with no error and no cancel was recorded as complete, even when no choice carried a finish reason. The new outcome `incomplete` covers this case, so a truncated response of the primary does not look like a success. The tap start now creates all publishers before it registers metrics or spawns publisher tasks. A start that fails thus leaves no collectors and no tasks, and a second start on the same runtime can succeed. CI now compiles, lints, and tests the shadow_consumer binary, which is behind the shadow-consumer feature. Signed-off-by: Ryan Olson <rolson@nvidia.com>

Previously reported defects still present:
- Original discussion: Verified still present:
input::grpc::runis public and can be called directly, but onlyrun_inputinvokesinitialize_input. Direct gRPC users withDYN_SHADOW_TAP_CONFIGtherefore build pipelines withtaps_for(...) == Noneand silently emit no shadow records.
Only the startup call started the taps. An entry point that does not make this call, such as a direct call of grpc::run, built its pipelines with no taps, and DYN_SHADOW_TAP_CONFIG had no effect and gave no error. shadow::taps now returns the taps of a runtime and starts them if necessary. The startup call and each pipeline builder use it. The start is single-flight for each runtime, so a second call reuses the first tap set. The new tests use a process-local runtime. They are the first tests that run start_taps. Signed-off-by: Ryan Olson <rolson@nvidia.com>
A dynamic engine builds its pipelines in a background watcher. A direct call of grpc::run or prepare_engine reached the tap config only there, so a bad config left the server in operation with no registered models. Both functions now read the taps first. The tap tests set DYN_SHADOW_TAP_CONFIG in the process environment. Each pipeline build now reads that variable, so a parallel test received the test config and failed. The tests now name their config through a task-local, and no test changes the process environment. Also remove two test comments that restated the test. Signed-off-by: Ryan Olson <rolson@nvidia.com>
An in-process text engine takes the public request and has no PreprocessedRequest, so a shadow tap has nothing to mirror. The frontend accepted the config, started the publishers, and mirrored nothing. It now stops at startup with an error that names the variable. The tap registry kept the taps of a stopped runtime until the next start of taps in the process. A lookup now drops the taps of stopped runtimes, and a task drops the entry of a runtime when its shutdown token fires. Signed-off-by: Ryan Olson <rolson@nvidia.com>

Shadow tap: verified by execution
I checked the six things a mirror has to get right by running each one with a control, on x86_64 Linux at ceb8d6f6ae. The result is one P2 and one P3, both inline. Neither blocks the merge.
Head at review time: ceb8d6f6ae3a9bcfb91af8154af78e8c66497a89. Merge base with main: 6744faa5284de95351994aebc4f2de6323ea7062. The branch only adds commits. The issue timeline holds 13 committed events and no head_ref_force_pushed event.
Back pressure, failure isolation and shutdown: measured, with controls
The probe ran in a module appended to tap.rs and removed afterward. The restored file matched the baseline checksum 162f33c7573bc6a0298867315aada3ed99f00d17ff76193b21356c516e00b312.
A stopped shadow destination does not slow the primary. 400 requests through a tap whose publisher never returns from publish:
| case | time per request | records |
|---|---|---|
| no tap (control) | 18.846µs | none |
| tap, consumer reads (control) | 36.343µs | 400 published, 0 dropped |
| tap, consumer stopped | 12.934µs | 9 queued, 391 dropped |
Every one of the 400 requests in the stopped case returned all 8 chunks and all 512 tokens. These are debug builds, so read them as a shape, not as a cost.
A shadow failure never reaches the caller. A sink that returns Err on every record left 20 of 20 primary streams intact and raised publish_errors to 20. A sink that panics killed the publisher task, and still left 20 of 20 primary streams intact with 0 errors to the caller.
On shutdown the publisher drains what is queued, then stops. With a sink that takes 250 ms per record and 40 records queued, the task exited 2.252705395s after the cancel, against the 2 second deadline in publisher.rs:19. Requests that arrive after that are counted as drops and the primary is unaffected.
Test selection and mutation results, with the lane named
The new tests do run. In rust-tests (.) of .github/workflows/pre-merge.yml, step Run Unit Tests, cargo test --locked --all-targets, I read 30 test shadow:: lines and 30 ... ok lines in the job log, plus entrypoint::input::grpc::tests::bad_shadow_tap_config_stops_a_dynamic_frontend_at_startup, entrypoint::input::grpc::tests::shadow_tap_config_is_an_error_for_a_text_engine, and test tests::reordered_sequence_numbers_are_not_gaps ... ok from the new shadow_consumer step. The same 30 also ran in dynamo-runtime / rust-gpu. I re-ran them myself with cargo test --locked -p dynamo-llm --lib --no-default-features shadow::, and 30 passed.
Three mutations, each with a control that had to stay green:
| mutation | subject | control |
|---|---|---|
dropped_early gives Incomplete |
dropped_stream_publishes_a_cancelled_record FAILED |
joined_record_is_published_once_when_the_stream_ends ok |
finished no longer checks saw_error |
a_finished_choice_does_not_hide_a_failed_choice FAILED |
a_stream_that_ends_without_a_finish_reason_is_incomplete ok |
queue built at spec.capacity * 100 |
stalled_consumer_drops_and_counts_without_blocking FAILED |
request_passes_through_unchanged_and_is_mirrored_projected ok |
Each mutated file had a checksum different from the baseline, and each restore matched the baseline again.
What the tap copies, how it is switched on, and what no lane covers
With the default filter list the tap copies the tokenized prompt and the passthrough arguments. I put a made-up key string into extra_args to see whether it survives the copy. It does. One record, capture: request and filters: []:
filters=["strip-worker-pins"] token_ids=[101, 102, 103] extra_args={"api_key":"sk-SECRET-0123456789"}
filters: [tokens-only] removes extra_args and keeps the prompt. That is the design, and filter.rs names each field it drops. No log line carries request content: publisher.rs:43 logs only the tap name, the sequence number and the transport error, and mod.rs:197 logs only the configuration.
The tap is off unless DYN_SHADOW_TAP_CONFIG names a file. The only place in the whole tree that sets it is lib/bench/shadow/demo.sh:49, which a person runs by hand. No workflow, pytest test, recipe, chart, container file or example sets it. So the tap module compiles and its unit tests run in CI, but no lane starts a frontend with a tap and no lane exercises the ZMQ publish path against a live consumer. You already say as much in the description, and I am recording it rather than raising it.
I also checked the 32 commits main gained since the merge base. Only 99875cbf86 touches a file this branch touches in a way that matters, and it changes host resolution in event_plane/mod.rs, not the publisher constructors this branch adds a parameter to. git merge-tree against current main produced a tree with no conflict. Every caller of the two contracts this branch moves is updated: initialize_input now returns Result, and both call sites handle it, and all four build_pipeline call sites pass the new argument.

What I ran, on x86_64 Linux at that commit, each case with a control: a stopped shadow destination against a reading one and against no tap at all, a sink that returns Err and a sink that panics, memory held per in-flight request with tokens on and off, and a shutdown with a sink slower than the drain deadline. The primary stream survived every one of them. cargo test --locked -p dynamo-llm --lib --no-default-features shadow:: gives 30 passed, and the CI log for rust-tests (.) shows the same 30 plus the two gRPC startup tests and the new shadow_consumer test. Three mutations each killed their target test while a named control stayed green.
Two items stay open, both inline and neither blocking:
- P2,
lib/llm/src/shadow/tap.rs:356. The recorded output tokens of an in-flight request have no cap.capacitybounds the queue, not this. - P3,
lib/llm/src/shadow/mod.rs:187.shadow_tap_dropped_totalcounts a closed receiver the same way it counts a full queue.
Deferred on purpose: no lane starts a frontend with DYN_SHADOW_TAP_CONFIG set, so the ZMQ publish path is covered by unit tests and by your demo run, not by CI. You state this in the description, and I agree it is the right trade for a feature that is off by default.
…apart The tap holds the recorded output tokens of every in-flight request until its stream ends, and capacity does not bound that. response.max_tokens now caps the recorded token ids of each choice; the record marks the choice truncated, and output_tokens still counts every token. The config doc states the bound when the cap is unset. shadow_tap_dropped_total counted a closed receiver as a full queue, so an operator could not tell a slow consumer from a dead publisher. The counter now has a reason label: full or closed. Signed-off-by: Ryan Olson <rolson@nvidia.com>

Approving at 9b735f339c09b437bf5d0f47078d1edb64ee37f5. I authored none of the commits here. The two fixes answer my own findings from the last round, so part of this round checks my own asks.
What I verified, on x86_64 Linux with ceb8d6f6ae and this head side by side: response.max_tokens caps the recorded tokens (1864 KB against 17768 KB for 200 open streams of 20000 tokens), and shadow_tap_dropped_total counts a gone publisher as closed and a full queue as full, in the counters and in the scrape. A mutation that undoes each fix fails its new test, and a named control stays green. The merge of main differs from a clean redo only in the conflicted grpc.rs, and there it keeps both sides. This head also merges cleanly with the current main (a83ba19b4e). On that merge, the 32 shadow:: tests and the 2 gRPC startup tests pass.
Open, not blocking: one P3, inline at lib/llm/src/shadow/config.rs:71. The new bound doc leaves out n and the chunk_timing offsets.
Deferred on purpose, as in the last round: no CI lane starts a frontend with DYN_SHADOW_TAP_CONFIG set.
The bound left out two terms: max_tokens caps each of the n choices of a request, and chunk_timing adds 8 bytes for each chunk that carried tokens, which max_tokens does not cap. Signed-off-by: Ryan Olson <rolson@nvidia.com>

Approving at fc20a667315aaa7bcd3570eb2aa2a0b65568285b. The only change since my approval at 9b735f339c is the doc comment at lib/llm/src/shadow/config.rs:71-76. That text is my own suggestion from the last round, applied word for word, so this round partly checks my own words. I authored none of the commits.
What I verified, on x86_64 Linux: the new text matches what the tap holds. With 200 open streams, RSS grew within 5% of the new text in the n = 2 case and in the chunk_timing case. On the same runs, the old text was 2 times and 43 times too low. Exact counts on finished records match each term of the new text. The numbers are in the thread on config.rs. The commit changes no code. This head also merges cleanly with main at 7472c23abf. On that merge, the three lock files pass --locked, and the 32 shadow:: tests and the 2 gRPC startup tests pass.

What I checked in the merge, with controls.
I did the merge of main at 86d68a4856 again with git merge-tree. It conflicts in event_plane/mod.rs and zmq_transport.rs. Both resolutions keep the IPv6 bind address and set_ipv6(true) from #15324, and the send high-water mark from this PR. The only other change is the image_cache_scope field in filter.rs, which the P3 is about.
On x86_64 Linux at this head, these suites pass:

2809 passed, 0 failed, 1 ignored |
dynamo-runtime lib |
829 passed, 0 failed, 2 ignored |

1 passed, 0 failed |
The dynamo-llm run includes the 32 shadow:: tests and the 2 gRPC startup tests.
Each mutation of a resolved line fails a test, and a named control passes:

Each mutated test binary had a new checksum. Each restored file matched its checksum from before the mutation.

I approve this head, 67b034194d15171408ac18e43f19739f2188fbd8. It merges main at 9949fea5a8 into 1167d6e0e6, which I approved. Both conflict resolutions keep the two sides, and the merge changes no other file. One P3 is open, and it does not block.
- P3,
lib/llm/src/shadow/filter.rs:215. Ifstrip-agent-contextkeepsagent_contextin the copy, no test fails. Since #15367 onmain, that field also carries raw coding-agent request headers, such asx-claude-code-*andx-codex-*. This line is older than the merge, and I did not test it in my earlier rounds. Please add a test for it. The details have a diff that I ran.
Lines 204 to 206 of filter.rs are still my suggestion from the last round, so I partly review my own code.
What I measured at this head, with controls.
The merge. I did the merge again with git merge-tree --write-tree 1167d6e0e6 9949fea5a8. It conflicts in event_plane/mod.rs and zmq_transport.rs, as the commit message says. The committed tree differs from my merge only in these two files. In mod.rs, the resolution keeps bind_with_sndhwm(bind_endpoint, &topic, zmq_send_hwm) from this PR and the with_context from #15383. In zmq_transport.rs, it keeps the ensure! and .set_sndhwm(sndhwm) from this PR. It drops .set_ipv6(true), as #15383 does. bind_tmq_socket and connect_tmq_socket now set IPv6 for each endpoint, and the new publisher paths of this PR call both.
The lines of this PR. I compared the sorted added and removed lines of the three-dot diff against main, at 1167d6e0e6 and at this head. 24 of the 25 files are the same. In zmq_transport.rs, three added lines became one line, because the chain lost .set_ipv6(true). The totals are 3167 and 3165 lines, and 3165 equals the +3097/-68 of the files API. As a negative control, the same comparison of cf49e3e937 with 1167d6e0e6 differs, and only in filter.rs.
The P3. #15367 puts the raw coding-agent headers into agent_context.agent_headers. My probe sends one request with three such headers through attach_request_context_metadata and project(). Then it counts the header values in the JSON and MessagePack encodings of the copy. The two encodings gave the same counts. A value that I never sent counted 0 in every case.
| filters | session id | the 2 other header values | agent_context in the copy |
|---|---|---|---|
| none | 3 | 2 | yes, with 3 headers |
strip-agent-context |
0 | 0 | no |
strip-multimodal |
2 | 2 | yes, with 3 headers |
strip-agent-context, strip-multimodal |
0 | 0 | no |
tokens-only |
0 | 0 | no |
Then I changed line 215 to copy agent_context under every filter. The 32 shadow:: tests still pass, and the copy keeps the 2 header values under strip-agent-context and under tokens-only. With the diff below, the same change fails each_strip_filter_leaves_other_fields_alone at the new line 396. On this head, the diff passes the 32 tests and rustfmt --check.

I approve this head, 194ae815cd555823e2be8b21dc9b0307546a2e4c. It merges main at 8889eb36f5 into 67b034194d, which I approved, and the conflict resolution keeps both sides. One P3 from my last review is still open, and it does not block.
- P3,
lib/llm/src/shadow/filter.rs:215. Ifstrip-agent-contextkeepsagent_contextin the copy, no test fails. The merge does not changefilter.rs, and the test diff in my review of 2026-09-30 still catches this change. Please add it.
Lines 204 to 206 of filter.rs are still my suggestion from an earlier round, so I partly review my own code.
What I measured, with controls.
The merge. I did the merge again with git merge-tree --write-tree 67b034194d 8889eb36f5. It conflicts only in lib/bench/Cargo.toml, and the committed tree differs from my merge only in that file. The resolution keeps the shadow_consumer entry from this PR and the codex_trace_export entry from #15601, with no conflict markers. The file defines both features, shadow-consumer and codex-trace-export.
The lines of this PR. I compared the sorted added and removed lines of the diff against the merge base with main, at 67b034194d and at this head. All 25 files are the same, and the totals equal the +3097/-68 of the files API. As a negative control, a diff from the old merge base 9949fea5a8 to this head differs.
Build and tests on x86_64 Linux. The last column is this head merged with main at 1f7a233393. That merge has no conflict.

Pre Merge tested 7e175b7, which has the tree of this head. Its rust-tests (.) job passed 8134 tests with 0 failures, and the 36 tests that this PR adds are among them.
The P3. I changed line 215 to copy agent_context under every filter. The 32 shadow:: tests still pass, and no test outside shadow:: calls project. With the test diff from my last review, the same change fails each_strip_filter_leaves_other_fields_alone. Without the change, that diff passes the 32 tests, also on the merge with 1f7a233393.
The red dynamo-status-check does not come from this PR. This PR changes no file under tests/, and that folder has the same tree at this head and at 8889eb36f5. The 2 failed tests in tests/fault_tolerance/cancellation/test_utils.py time out at this head. #13878 on main made get_response wait for a ready signal, and the mock in that file never sets it. #15677 on main sets it. On the merge with 1f7a233393, both tests pass.
Deferred on purpose, as in the last rounds: no CI lane starts a frontend with DYN_SHADOW_TAP_CONFIG set.
Overview:
Summary
Why. Today a change to routing, scheduling, KV cache policy, or an engine version is judged on synthetic load, or on a trace that was converted after the fact. Neither method shows how the change behaves under the traffic that the deployment serves now. A shadow deployment receives a live copy of production requests and serves them on separate workers. Its results do not reach a client, so a wrong or slow result costs users nothing. The frontend had no tap that supplies this copy in the form that the workers see.
Details:
What. This PR adds a shadow tap: a pipeline
Operatorindynamo-llm(not the Kubernetes operator). The tap is linked immediately beforemigration.forward_edge()inPreprocessedRouting::build_pipelineandbuild_preprocessed_pipeline. The in-process token pipeline (common::build_pipeline) links it between the preprocessor and the backend operator. At this position it sees each request as aPreprocessedRequest, for all public APIs and for the Python chat processors. Migration retries occur below the tap, so one client request gives one record. Two capture modes show the two uses:
lib/bench/shadow/taps.yamlkv-history-trackercapture: request, filtertokens-onlyshadow-replaycapture: request_response,emit: joinedDesign points:
DYN_SHADOW_TAP_CONFIGnames a YAML file. If the variable is not set, the operator is not linked, and the frontend pays nothing. An invalid config stops the frontend at startup.&PreprocessedRequestbefore the copy.project()destructures the struct without.., so a new field does not compile until someone decides how the tap treats it.strip-worker-pinsis on by default, because worker ids of the primary deployment are wrong for a shadow.Context. No field is added toPreprocessedRequest, so the worker wire format does not change.try_send. A full queue drops the record and incrementsshadow_tap_dropped_total{reason="full"}; a gone publisher task counts asreason="closed". The tap holds the recorded output tokens of every in-flight request until its stream ends;response.max_tokenscaps that for each choice, and the config doc states the bound when it is unset.streamflag does not change the tap. Inside the pipeline a response is always a stream of chunks. The tap accumulates the chunks and publishes one consolidatedShadowResponse. It does not forward chunks to a shadow. A request withn > 1gives oneShadowChoicefor each index, with its own tokens and finish reason. The outcome iscompleteonly when each requested choice finished and no choice failed. A stream that ends with no error and no cancel, but without a finish reason for each requested choice, givesincomplete.cancelled. The outcomes arecomplete, incomplete, cancelled, anderror.shadow_consumer(featureshadow-consumerofdynamo-bench) reads one topic and keeps totals. It counts records that the tap dropped and records that the transport lost.Validation

pre-merge.yml) now compiles, lints, and runs the tests of theshadow_consumerbinary with theshadow-consumerfeature.Demo (
lib/bench/shadow/demo.sh): frontend with two taps, 2 mocker workers, AIPerf, one consumer per tap. File discovery, ZMQ event plane, TCP request plane. No etcd and no NATS.kv-history-trackershadow-replaySTREAMING=)unarysuccess, 6400 output tokensCost (release build, 4 mocker workers at speedup 1000, AIPerf concurrency 64, 3000 requests, ISL 2048, OSL 16, two rounds). In the stalled case the two consumers are stopped with
SIGSTOPduring the measured run.The three cases are within the noise of the two rounds. This test does not prove that the frontend was the bottleneck, so it sets an upper limit on the cost at this load and not a precise cost. All 3300 records arrived in each tap run, with 0 gaps, after the stalled consumers continued.
Stalled shadow. Each tap sets the ZMQ send high-water mark of its publisher to the tap
capacity(EventPublisher::for_namespace_with_zmq_send_hwm, new in this PR). The default mark is 100,000 messages for each stalled subscriber, which can hold gigabytes of long prompts in the frontend. With two consumers stopped bySIGSTOPand 12,300 requests of 2048 tokens, the consumers later received 4096 and 2048 records (the tap capacities are 4096 and 1024), and the frontend RSS was 22 MB more than with active consumers. ZMQ drops the other records without a count. The tap counters do not show this loss, and a consumer cannot see a loss at the end of its sequence range.Runtime scope. Taps are registered for each
DistributedRuntimeand end with its shutdown token. A second runtime in the same process gets its own taps.shadow::tapsstarts the taps on first lookup, so an entry point that skips the startup call, such as a direct call ofgrpc::run, still links its taps.grpc::runandprepare_engineread the taps before they start the model watcher, so a bad config stops startup on those paths too. An in-process text engine has noPreprocessedRequestto mirror, so a tap config with that engine is a startup error. The registry drops the taps of a runtime when the runtime stops. Not done here. The tap counters are registered on the runtime metrics registry. This PR did not examine whether the frontend
/metricsendpoint shows them. No test or live run exercises the tap in the in-process token pipeline; it is compiled and linted only. No test builds the fullPreprocessedRoutingbuilders with a tap; the link order is tested on a smaller pipeline with the realMigrationoperator.Where should the reviewer start?
lib/llm/src/shadow/tap.rs: the operator, the joined-recordRecorder, and the tests. The outcome rules inRecorder::emitand the drop path are the parts that need the closest read.lib/llm/src/shadow/filter.rs:project(). It lists eachPreprocessedRequestfield and decides whether a shadow receives it.lib/llm/src/entrypoint/input/common.rs: the two link sites. The link chain is split so that the tap is optional.lib/llm/src/entrypoint/input.rs:initialize_inputnow returns aResult, so an invalid tap config stops the frontend.Related Issues
