I reviewed at 09ffe19, against merge-base 50485c0 (main, 2026-09-10). The PR is not stacked, because the branch forks directly off main. Only the 5 commits of this PR are in scope. 79e4ad8 and 09ffe19 reverted the earlier, wider version of the change (Python uploader, native_http, README, docs), so I reviewed the reduced surface only.
What I verified by execution, on macOS ARM64, in a scratch crate pinned to the same opendal 0.59.1 and opendal-core 0.59.1 and the same three features:
- Cross-language payload interop is correct, and I ran a control. I copied
encode()verbatim out ofmetadata_upload.rs, produced a frame, and read it back with the exact reader that the repo's own helper uses (zstd.ZstdDecompressor().decompress()plusmsgspec.msgpack.decode,test_sglang_decode_handler.py:76). It decodes to{'schema_version': 1, 'metadata': {...}}. The control is the same encoder withset_pledged_src_sizeandinclude_contentsizeremoved. It fails withZstdError: could not determine content size in frame header. The comment atmetadata_upload.rs:135is right, and the two calls are load-bearing. - No credential reaches an error message. I built operators from URLs that carried sentinel
access_key_idandsecret_access_keyvalues in the query string, and I forced failures at config time and at write time. No sentinel appeared in anyError::to_string().operator.info().root()is the key prefix fors3, with the bucket excluded, and the canonicalized local path forfs. One point is worth knowing. The write error of opendal does carry aurl:context (endpoint, bucket and key), so a failed upload echoes the destination back to the caller. The destination is caller-supplied in the normal case, and server-supplied if the deployment setsAWS_ENDPOINT_URL. - The default path is unchanged.
from_requestreturnsOk(None)before it touchesextra_argswhenenable_rlis false (defaultfalse,DYN_ENABLE_RL). Eachelsearm inengine.rsis the verbatim pre-PR expression. compressed.clone()is free. 10k clones of a 32 MiBBuffertake 297 µs. It is not a hot-path clone.Operator::from_uriis cheap. It takes 24 µs for fs and 47 µs for s3 per construction, and the reqwest client is a process-wideLazyLockstatic, so there is no churn of the connection pool per request.install_default()takes 68 ns. None of these are per-request costs worth changing.- The cancellation request from CodeRabbit is genuinely addressed. The terminal upload is now inside a
biasedselect!againstctx.stopped()andcancel.cancelled().
One deliberate consequence is worth naming rather than leaving implicit. The select! is biased with ctx.stopped() first. So a request whose context is already stopped when the terminal response arrives skips the upload entirely and yields LLMEngineOutput::cancelled(). The Python worker awaits upload_choice unconditionally and only then checks context.is_stopped(). So a client that hangs up just before the final token loses the rollout object on the sidecar but keeps it on the Python worker. That looks like the right call for a cancelled request. I flag it so that it is a decision, and not an oversight.
There are 4 findings below: 2 P2 and 2 P3. Nothing is blocking, but the first two are worth a pass before merge.
| pub url: String, | ||
|

| #[serde(default, skip_serializing_if = "Option::is_none")] | ||
| pub fallback_url: Option<String>, |
There was a problem hiding this comment.
P2. The protocol now accepts fallback_url, but the Python SGLang worker rejects it.
MetadataUpload has #[serde(deny_unknown_fields)] on both sides of this diff. Before this PR, the frontend rejected a request that carried nvext.metadata_upload.fallback_url. I did not rebuild the base tree for that half. The evidence is that the base struct has the attribute and no such field, and that this PR's own metadata_upload_parses_urls runs the identical rejection for an unknown format key. That test is green in rust-tests (.) at this SHA. This PR makes the frontend accept the field, and preprocessor.rs:1750-1757 serializes the whole struct into extra_args.nvext.metadata_upload. But 79e4ad8 reverted the matching Python change, and components/src/dynamo/common/metadata_upload.py:157-160 still allows exactly one key.
I ran this against the current file, with the exact payload the frontend forwards:
with fallback_url -> REJECTED: ValueError metadata_upload.fallback_url is not supported
control (url only) -> MetadataUploader(url='s3://bucket/root/rollouts')
decode_handler.py:338 calls MetadataUploader.from_backend_request(request) from generate(). So on an --enable-rl Python SGLang worker, which is still the mainline SGLang backend, the request now fails inside the worker instead of being rejected at the frontend. The wire schema advertises a field that the default backend cannot honour.
Unverified: I did not run the full frontend to worker path. I cannot state which status code the client ends up with. I only know that the worker raises.
Two options work, and either one is fine. Teach MetadataUploader.from_settings about fallback_url, because it can ignore the value. Or hold the protocol field back until the Python side lands.
One more point while you are in this file. deserialize_metadata_upload_url trims url and rejects an empty value. fallback_url gets neither. Only the sidecar validates it, so every other consumer sees it raw. The earlier revision of this PR trimmed it. The trim was lost in the scope reduction.
There was a problem hiding this comment.
Fixed in e818e97. fallback_url is again trimmed and rejected when empty by the shared Rust protocol. The Python parser now accepts and validates the shared field without changing its existing primary-only upload behavior, so the sidecar-only option no longer breaks the default worker.
There was a problem hiding this comment.
This still reproduces at 66f1202529. The fix landed, and then the head commit reverted it.
e818e97754 did fix this. 66f1202529 ("keep fallback sidecar-only") reverted it:
$ git log --oneline 50485c0..66f1202 -- components/src/dynamo/common/metadata_upload.py
66f1202529 refactor(sglang): keep fallback sidecar-only <-- removes the fix
e818e97754 fix(sglang): bound metadata upload latency <-- adds the fix
I ran this against both trees with the exact payload the frontend forwards:
e818e97754 url + fallback_url -> ACCEPTED MetadataUploader(url='s3://b/r')
66f1202529 url + fallback_url -> REJECTED ValueError: metadata_upload.fallback_url is not supported
66f1202529 url only (control) -> ACCEPTED MetadataUploader(url='s3://bucket/root/rollouts')
66f1202529 url + format (ctl) -> REJECTED ValueError: metadata_upload.format is not supported
I also closed the half that I left unverified last round. The frontend really does forward the
field. Here is OpenAIPreprocessor::backend_extra_args at this SHA:
forwarded extra_args.nvext.metadata_upload = {"url":"s3://bucket/root/rollouts","fallback_url":"fs:///var/tmp/rollouts"}
control (url only) = {"url":"s3://bucket/root/rollouts"}
So on an --enable-rl Python SGLang worker, decode_handler.py:338 calls from_backend_request,
and that raises on a request the frontend accepted. I reopen the thread on that evidence.
Two notes, which are not new findings:
- The other half of my comment is genuinely fixed.
deserialize_metadata_upload_fallback_url
trims the value and rejects an empty one.cargo test -p dynamo-llm --no-default-features --lib metadata_upload
givesmetadata_upload_parses_urls ... ok, and the probe above shows" fs:///var/tmp/rollouts "
arriving trimmed. 66f1202529also removed the twotest_sglang_decode_handler.pycases that covered
fallback_url. That is why the Python suite is green at this SHA rather than catching this.
Whichever way you resolve this, the contract of the parser forfallback_urlwants a test.
Either direction still works. Let from_settings accept fallback_url and ignore it, or hold
fallback_url out of MetadataUpload until the Python side can honour it. The current split does
not work, because the wire schema advertises a field that the default backend rejects.
There was a problem hiding this comment.
Still live at 66f1202529, and still live with today's main merged in. I merged main (4067d08f7e) into the head myself and measured both sides again.
Both sides of the wire on the merged tree, each with a control
Rust, from cargo test -p dynamo-llm --no-default-features:
[SUBJECT] NvExt with fallback_url -> ACCEPTED Some(MetadataUpload { url: "s3://bucket/root/rollouts", fallback_url: Some("fs:///var/tmp/rollouts") })
[CONTROL-] NvExt with format -> REJECTED unknown field `format`, expected `url` or `fallback_url`
[SUBJECT] forwarded extra_args.nvext.metadata_upload = {"url":"s3://bucket/root/rollouts","fallback_url":"fs:///var/tmp/rollouts"}
[CONTROL+] forwarded extra_args.nvext.metadata_upload = {"url":"s3://bucket/root/rollouts"}
Python, from components/src/dynamo/common/metadata_upload.py. That file is the same 5334 bytes with md5 e071f0b4f8cbdc64fb5a724346ad2a8b at the merge base, at this head, and at main. So main did not change it, and this PR does not touch it.
url + fallback_url [SUBJECT] -> REJECTED ValueError: metadata_upload.fallback_url is not supported
url only [CONTROL+] -> ACCEPTED MetadataUploader(url='s3://bucket/root/rollouts')
url + format [CONTROL-] -> REJECTED ValueError: metadata_upload.format is not supported
No test covers this. The string fallback_url is in 0 Python files in the repo. I mutated the parser in both directions and ran pytest components/src/dynamo/sglang/tests/test_sglang_decode_handler.py -k metadata in the sglang runtime-test image:
| parser | result |
|---|---|
| unmutated | 15 passed |
accepts fallback_url |
15 passed, nothing moved |
rejects url (control) |
4 failed, 11 passed |
The control shows that the suite does react to a change in that function, so the middle row is a real gap and not a dead harness. I restored the file and its checksum matched the baseline.
The ask does not change. Either let from_settings accept fallback_url and ignore it, or hold the field out of MetadataUpload until the Python side can honor it.

/ok to test 66f1202 |
There was a problem hiding this comment.
Round 2 at 66f1202529. The real delta since the SHA I reviewed (09ffe194d) is 6 commits,
9 files, +944/−129. The merge base is unchanged at 50485c035, the base is still main, and the
PR is not stacked. So that two-dot diff is the author's change, with no base movement folded in.
The substance of the delta is a new subsystem: an LRU OperatorCache, a policy that uses
RetryLayer and TimeoutLayer with eight CLI and env knobs (metadata_upload/config.rs), and
306 lines of resilience tests. I reviewed it as a change in its own right, and not only as a check
of my previous findings.
Round-1 findings. Three of four are fixed. I have replied on each thread with the
measurement rather than only closed it.
| # | Finding | State |
|---|---|---|
| P2 | protocol accepts fallback_url, Python worker rejects it |
still reproduces. Fixed in e818e97754, reverted by the head commit. Thread reopened. |
| P2 | no timeout, no retry bound | fixed. 12.96 s per destination measured, was unbounded (>40 s). |
| P3 | uploader built before validation, blocking syscalls | fixed. Ordering moved, spawn_blocking added. |
| P3 | OpenDAL/S3/SigV4 in the Python extension | declined, and the reason holds. The sidecar runs through dynamo._core. Dropped. |
Round-1 clean checks, re-run against the new code. No credential leak: I re-planted the
sentinels (access key, secret, session token, presigned signature, endpoint password) and forced
failures through the new TimeoutLayer and RetryLayer. Zero sentinels appear in the write-time
error, in its Debug, or in the string that upload_error builds. The positive control of the
scanner fires. Key injection is still rejected (OUTPUT_PATH is a constant, and protocol.rs:172
rejects n != 1). Encode and decode parity is intact. uploads_python_compatible_msgpack_zstd_payload
passes and still asserts the frame content size. All 14 metadata_upload tests pass locally on
macOS ARM64. The one clean check that did move is "default path unchanged". See the
engine.rs:400 comment.
New findings, all P3, and none blocking on its own. They are in the new code, so I would rather
you saw them than have them arrive as a follow-up.
Prior approval. ishandhanani approved at 2026-09-16T00:12Z, which is 13 minutes after
09ffe194d and before all six of these commits. That approval predates the entire caching and
retry subsystem and the revert in the head commit, so it does not reflect the current code.
I am not approving this round. The head commit re-opened a P2 that I had verified as fixed, and
that plus three P3s is over the bar I hold myself to. Undo the revert, in either direction in that
thread, and I expect the rest is a short conversation. The P3s are all judgement calls, and I
would take an explanation for each.
| }; | ||
| let policy = self.policy; | ||
| let operator = cell | ||
| .get_or_init(|| async { |
There was a problem hiding this comment.
P3. The code caches a failed operator build permanently, so one transient failure can retire a
destination for the life of the process.
get_or_init stores the whole Result<Operator, DynamoError>, errors included, and nothing ever
resets a OnceCell. For s3:// that is harmless, because from_uri is pure config parsing and
its failures are deterministic. For fs:// it is not harmless. FsBuilder::build runs
create_dir_all and canonicalize, which fail for environmental reasons that recover.
I ran this against the real OperatorCache, with a control:
PROBE 1 build while blocked -> Err
PROBE 2 FRESH cache, same URL, healthy -> Ok <-- the destination is fine now
PROBE 3 SAME cache, same URL, healthy -> Err <-- sticky, never retried
PROBE 4 build_count on poisoned cache -> 1 (one build, ever)
PROBE 5 after LRU eviction -> Ok <-- the only recovery path
For the blocked state I used a file where create_dir_all needs a directory. The realistic
version is an NFS or PVC mount that is briefly unavailable.
The problem is that this lands hardest on the fallback, which is the feature this PR exists for.
A fallback URL is typically a fixed local path. It stays resident in a 64-entry LRU and never
gets evicted. One blip at the wrong moment then disables the fallback for the process, and
you find out only when the primary next fails.
concurrent_cache_misses_share_construction_failure deliberately pins the sharing, and sharing
within one build is right. I would not keep the permanence afterwards. Cache only
Ok, and let the next caller retry a failed build. That keeps the thundering-herd property the
test protects.
| let engine_data = match engine_data_from_meta(&response.meta_info, true) { | ||
| Ok(engine_data) => engine_data, | ||
| Err(error) => { | ||
| let fields = tokio::select! { |
There was a problem hiding this comment.
P3. The cancellation select! now wraps the default path, which is not the RL path. That changes
when the code emits a terminal chunk for every SGLang sidecar user.
At 09ffe194d the select! existed only when an uploader was present. The non-upload branch
called engine_data_from_meta(..., true) directly and always yielded the terminal chunk. Now
metadata_delivery.finish(...) is inside the select! unconditionally. For
MetadataDelivery::Inline that future has no .await at all, so it is ready on first poll.
biased still prefers the earlier arms. Measured:
ctx already stopped = false -> emits TERMINAL CHUNK
ctx already stopped = true -> emits cancelled() (terminal chunk DROPPED)
So a request whose context is already stopped when the final gRPC response lands now gets
LLMEngineOutput::cancelled() instead of its terminal output. That happens on the default path,
with enable_rl off and no metadata_upload in the request.
This can be what you want, because the client is gone and cancelled() carries the usage.
I raise it because it is a silent change of behaviour on the path that everyone is on, and it was
not part of the stated scope. The same shape would also swallow an Inline
error at shutdown. If you intend this, add a one-line comment on the select! that says so. That
stops the next reader from working it out again.
Verified: the biased preference above, and that Inline::finish has no await point. Not
verified: the end-to-end frequency. I did not drive a real gRPC stream with a stopped context.
| .map_err(|error| { | ||
| client::invalid_arg(format!( | ||
| "could not configure `{}` metadata upload destination: {error}", | ||
| raw.split_once(':') |
There was a problem hiding this comment.
P3. The code echoes the caller-supplied URL scheme into the error string twice, so a bad
metadata_upload.url returns roughly double its own length.
raw.split_once(':') takes everything before the first colon as "the scheme", and the error
context of opendal repeats it. Measured against this exact formatting:
scheme_len= 1 url_len= 5 error_len= 165 amplification=33.00x
scheme_len= 1000 url_len= 1004 error_len= 2163 amplification= 2.15x
scheme_len= 100000 url_len= 100004 error_len= 200163 amplification= 2.00x
scheme_len=1500000 url_len=1500004 error_len= 3000163 amplification= 2.00x
CONTROL no-colon url_len=100000 error_len=100170 (opendal echoes it even when we print `unknown`)
CONTROL normal error_len=177
It is bounded. Look at the bound before you decide that it is fine. get_body_limit() defaults to
45 MB, not to the 2 MB of axum (openai.rs:126-132). The 2 MB in the comment above that line is
what axum does when it is unconfigured. So the ceiling is a URL of about 45 MB that produces an
error string of about 90 MB. That is still a proportional 2x of an input the server already
accepted, and it is reachable only on an --enable-rl, non-prefill sidecar. That is why I leave
it at P3 rather than raise it.
To be straight about provenance: this is unchanged since 09ffe194d, so these commits did not
cause it. I simply did not look at it last round. Cap what the code echoes, either with a
chars().take(32) on the scheme or by dropping the raw fragment and naming only the field. That
costs nothing and keeps the message just as useful. The CONTROL normal line shows that the
message that actually helps a user is 177 characters.
Verified: the amplification factors and the 45 MB default. Not verified: whether the code also
writes the error to a log line. I traced it to the response, and no further.

Follow-up round at 66f1202529
The head has not moved since my last round. I merged today's main (4067d08f7e) into the head myself and re-ran the affected checks on the merged tree. One P2 and three P3 findings are open, so I am not approving yet.
What I re-measured this round, and what the merged tree does
Push shape. The head is 66f12025293ac05523e844ae8a2cb05d99c8f6e8, the same commit I reviewed. That commit is still an ancestor of the head. The branch carries 0 merge commits and 11 commits since the merge base. The issue timeline records one head_ref_force_pushed event, at 2026-09-15T22:27:45Z, which is before the last 10 commits, so the pushes after it were additive. Author and committer dates match on every commit and stay spread over two days.
The base moved. The merge base is 50485c035 and the base tip is 4067d08f7e. The lines this PR adds and removes are identical at both, excluding lockfiles: 1136 added lines with md5 ad0fa8b816556fb53de732e65e0e848f, and 27 removed lines with md5 b77dda898feea06d1fa793d54e7061ba. On the merged tree, cargo test -p dynamo-sglang-sidecar gives 52 passed, and metadata_upload_parses_urls passes.
Interaction check. 17 commits on main since the merge base touch a file in this diff. 4 touch engine.rs, and only #14260 touches the region this PR edits, where it makes prefill_handoff mutable and adds a take(). The contract this branch moves is the set of fields MetadataUpload accepts. It has two consumers: preprocessor.rs:1825 in Rust, and components/src/dynamo/common/metadata_upload.py in Python. The Python one is the open P2.
The upload bound is real. Against a destination that accepts TCP and never answers, the shipped layers error after 13.24s, the pre-fix shape was still pending after 40.00s, and a closed port errors after 1.14s. Through MetadataUploader, with primary and fallback both stalled, the caller gets an error after 26.25s. timeout_exhausts_retries_before_fallback pins this. With the TimeoutLayer removed, that test never finishes, while the other four resilience tests still pass.
Ordering and blocking are both fixed on the merged tree. build_generate_request is at engine.rs:303 and delivery_for at engine.rs:311. Construction runs in spawn_blocking. On a single-thread runtime, another task got 2109 turns during the shipped build and 0 turns during the pre-fix shape.
The upload dependencies do still resolve into the extension module. cargo tree -i opendal in lib/bindings/python gives opendal v0.59.1 <- dynamo-sglang-sidecar <- dynamo-py3. I keep this dropped, for the reason you gave: backend.rs:67 exposes _run_sglang_sidecar and components/src/dynamo/sglang/sidecar.py:15 calls it, so the shipped launcher needs it.
Still open from my last round, with no reply yet: metadata_upload.rs:89, where a failed operator build is cached for the life of the process; engine.rs:400, where the cancellation select! now covers the default path; and metadata_upload.rs:234, where the error echoes the caller's URL scheme twice.
