This PR adds MiniMax H3 training and inference support, but the current implementation still contains concrete failures that can crash valid workflows, corrupt or duplicate training data, mis-handle checkpoints, produce incorrect audio/video outputs, or silently ignore configuration. It is not merge-ready until the blocking correctness and runtime issues are fixed or explicitly accepted by the owners.

Restore the documented default transform for offline embedding.

If data_transform is unset, Line 341 passes None to build_data_transform(). Registry lookup then fails. This breaks existing offline-embedding configurations and contradicts the help text on Lines 151-152.

Require an even shard assignment across data-parallel ranks.

If the Parquet file count is 2 and dp_size is 3, ranks 0 and 1 each read one file, but rank 2 reads both files. This duplicates training samples and gives rank 2 more iterator steps. Distributed training can then hang when ranks reach collectives on different steps.

Fail fast when the shard count cannot be evenly assigned, or pad every rank to the same deterministic assignment.

Reject videos that cannot produce an FL2VA frame sequence.

If available is 1 through 4, Lines 59-62 leave n_frames at 1. This does not satisfy the required 17n+5 frame count. The transform then emits an invalid one-frame sample to condition_model.get_condition().

Register the fixed Kaiser-sinc filters as buffers, not parameters.

LowPassFilter1d.filter and UpSample1d.filter hold deterministic resampling kernels produced by kaiser_sinc_filter1d. Both are wrapped in torch.nn.Parameter, so they have requires_grad=True by default.

Two concrete consequences:

  • FP32MasterOptimizer in veomni/models/diffusers/minimax_h3/minimax_h3_condition/../trainer.py collects [p for p in model.parameters() if p.requires_grad]. If this VAE ever participates in a trained graph, the fixed kernels receive fp32 master copies, AdamW state, and updates.
  • The kernels enter state_dict, so checkpoints carry them and load_state_dict expects matching keys.

_load_encoder_weights calls requires_grad_(False) on the audio VAE, which masks the first consequence only when the base weight path exists.

Use register_buffer with persistent=False.

8-21: 🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

num_train_timesteps is hardcoded to 1000 and is decoupled from set_timesteps.

__init__ sets self.num_train_timesteps = 1000, and _set_timesteps_minimax_h3 hardcodes a second local num_train_timesteps = 1000. set_timesteps never updates self.num_train_timesteps.

MiniMaxH3ConditionModel._init_schedulers calls set_timesteps(config.num_train_timesteps, training=True), which maps the config value onto num_inference_steps. If config.num_train_timesteps is not 1000, three things break together:

  • len(self.timesteps) becomes N, so _set_training_weight takes the != 1000 rescale branch.
  • t_video = 1.0 - ts_v.item() / self._scheduler_video.num_train_timesteps in modeling_minimax_h3_condition.py Line 494 divides by 1000, not N.
  • torch.randint(0, cfg.num_train_timesteps, ...) at Line 484 indexes self.timesteps, which now has N entries.

Derive the value from the constructor argument so the config value flows through consistently.

_sdpa_varlen_attention forces a device-to-host sync on every attention call.

cu_seqlens.tolist() at Line 72 copies a device tensor to the host. MiniMaxH3Attention.forward calls this helper once per block, so a num_layers=8 model performs 8 synchronizations per forward pass, plus 2 more in the token refiner. Each sync stalls the accelerator queue and defeats overlap between compute and communication. It also blocks torch.compile and CUDA/NPU graph capture.

The packed layout builds cu_seqlens on the host in build_packed_fl2va (packed_sequence.py Line 172). Pass the host-side segment bounds through packed_seq_params instead of reading them back from the device tensor.

A second problem is on Line 71: torch.empty_like(q) leaves any skipped segment region uninitialized. The current layout always covers the full range, but a zero-length middle segment would leak uninitialized memory into the output. Use torch.zeros_like to make that safe.

♻️ Proposed fix for the uninitialized buffer

torch.autocast("cuda", enabled=False) hardcodes the CUDA device type.

Three call sites use torch.autocast("cuda", enabled=False) to force fp32 for RoPE angle computation and for the patch embed/output projections. The stated goal of this PR is Ascend (NPU) support. On an NPU device the active autocast context is npu, so a cuda context does not disable it, and the fp32 guarantee is lost. On builds without CUDA the context can also fail outright.

The encoders keep requires_grad=True when no base path is configured.

Lines 116-119 cast the encoders to bf16 and call requires_grad_(False). This runs inside _load_encoder_weights, which _init_encoders invokes only under if base: at Line 80.

When base_model_path is empty, the text encoder, video VAE, and audio VAE stay in fp32 with requires_grad=True. FP32MasterOptimizer.__init__ in veomni/models/diffusers/minimax_h3/trainer.py collects [p for p in model.parameters() if p.requires_grad], so any model that exposes these encoders would allocate fp32 master copies and AdamW state for frozen encoder weights.

encode_video and decode_video mutate module state, and the tiled argument is ignored.

Both methods assign self.tile_size and self.tile_overlap_min from their arguments. The values set by the constructor are overwritten on the first call, and concurrent or interleaved calls with different tile sizes race on shared module state.

The tiled parameter is declared in both signatures and never read. encode_video always tiles through tiled_encode or encode_temporal, so tiled=False has no effect.

Pass the tile configuration down as arguments, and either honor tiled or remove it.

unpatchify_video and unpack_audio use default channel counts instead of the configured ones.

unpatchify_video(video_tokens, T_v, hp * 2, wp * 2) relies on the channel: int = 24 default, and unpack_audio(audio_tokens, C, Ta) relies on latent_dim: int = 32. The model already knows the real values as config.latents_dim and config.audio_latents_dim, and it passes both to MiniMaxH3DiT at Lines 49-50.

If a configuration sets different dimensions, the reshape produces a wrong tensor or fails, far from the config that caused it.

The DeepSpeed checkpointing path passes keyword arguments positionally.

all_args = args + tuple(kwargs.values()) flattens keyword arguments into positional arguments, and _create_custom_forward_use_reentrant calls module(*inputs). MiniMaxH3DiTBlock.forward declares t_emb, combined_indices, rope_freqs, cu_seqlens, and max_seqlen as keyword-only (see veomni/models/diffusers/minimax_h3/minimax_h3_core/minimax_h3_dit.py Line 248). This raises TypeError as soon as DeepSpeed checkpointing is configured.

Two additional problems on this path: dict.values() order is a fragile contract, and non-tensor values such as max_seqlen (an int) are passed to deepspeed.checkpointing.checkpoint, which expects tensors.

834-836: 🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

recon.squeeze(2) does not remove the temporal axis in the image path.

ViT3DDecoder is built with patch_size_t=self.vae_ratio_t, which is 4 for the default time_down=(1, 2, 2, 1, 1, 1). _unpack_tensors_3d expands the latent temporal length by patch_size_t, so one latent frame decodes to 4 frames. squeeze(2) only removes a size-1 dim, so it is a no-op here and decode_video(process_image=True) returns a 5D tensor with 4 frames instead of one image.

Select the first frame instead.

Validate tile_size and tile_overlap_min in split_tiles.

encode_video and decode_video accept tile_size and tile_overlap from callers and assign them to self.tile_size and self.tile_overlap_min. Two input ranges break split_tiles:

  • If tile_overlap_min >= tile_size, each extra N adds tile_size - tile_overlap_min <= 0 to remaining, so the while True loop at Line 624 never exits.
  • If tile_overlap_min is 0, every overlap stays 0. The downstream trims tile[..., : -ly[i], :] (Line 668) and tile[..., : -y_ovlp[i], :] (Line 700) then become [:0] and produce empty tiles, so torch.cat fails or returns empty output.

Add a guard before the loop.

The tiled argument is ignored, and tile settings mutate module state.

Both entry points accept tiled but never read it. encode_video always tiles, through tiled_encode directly or through encode_temporal. decode_video behaves the same way. Remove the argument, or honor it.

Both methods also write self.tile_size and self.tile_overlap_min. The values persist after the call and are visible to any other caller of the same module instance. Pass the values as arguments to split_tiles instead of storing them on the module.

The data processing logic differs significantly. If changes are needed, in addition to the model initiated for integration this time, other interfaces also need to be modified. This can be handled as a separate task.

Use IS_NPU_AVAILABLE instead of hasattr(torch, "npu").

hasattr(torch, "npu") is true whenever torch_npu was imported anywhere in the process, including on a host with no NPU device. torch.npu.empty_cache() can then fail. The repository guidelines require NPU-specific code to be guarded with is_torch_npu_available() or IS_NPU_AVAILABLE. veomni/models/diffusers/minimax_h3/minimax_h3_core/minimax_h3_dit.py Line 8 already imports that flag.

Replace the sequential broadcast loop with one all-gather, and hoist shard_lens.

Two improvements in this block:

  1. shard_lens recomputes an O(len(self.params) * world_size) Python sum on every step. The layout is fixed at construction. Compute it once in __init__.
  2. The loop issues world_size separate broadcasts, and each rank waits for all of them. dist.all_gather_into_tensor (or all_gather with the per-rank lengths) moves the same bytes in one collective and exposes more overlap to the backend.

This optimizer path never runs with the shipped configuration.

The guard requires fsdp_mode != "fsdp2", and configs/dit/minimax_h3_fl2va_offline.yaml sets fsdp_mode: fsdp2. Both shipped MiniMax H3 configs therefore keep the native VeOmni optimizer, and FP32MasterOptimizer plus EmulatedConstantLR are unreachable. The repository coding guidelines also state: "New code must target transformers v5 and FSDP2."

Either add a config that exercises this path and document it, or remove the DDP-only optimizer and keep the FSDP2 path only.

Returning live scheduler objects in the model input dict is fragile.

process_condition returns scheduler_video and scheduler_audio so modeling.py can compute training_weight. Those values then travel through BaseTrainer.preforward and into self.model(**micro_batch). Any collation, device movement, torch.compile tracing, or checkpoint of the input dict now has to deal with non-tensor Python objects that hold their own state.

Compute the two weights here and return plain floats instead. That keeps the model input dict tensor-only and removes the coupling.

pd.read_parquet(p) loads the full shard, and df.to_dict(orient="records") then builds a second full copy as Python dicts. These rows hold pickled VAE latents, so a shard can be large. With num_workers: 8 this happens up to 8 times concurrently.

ref_audio_anchor is rejected immediately. Remove or avoid the later
model_fn_minimax_h3 check after encoder execution, while preserving the existing
NotImplementedError behavior and message.
- Around line 424-425: Replace the hasattr(torch, "npu") guard around
torch.npu.empty_cache() with the repository’s IS_NPU_AVAILABLE flag, and
preserve safe cache cleanup without invoking NPU APIs on hosts lacking an NPU
device.

In
`@veomni/models/diffusers/minimax_h3/minimax_h3_condition/modeling_minimax_h3_condition.py`:
- Line 52: Remove the decorative section-divider comments in the Minimax H3
condition model and inference code, including the “Initialization” divider and
the other matching titled divider comments. Preserve surrounding code and use
plain comments only where needed, without adding decorative separators.
- Around line 580-584: Update process_condition to compute training weights from
_scheduler_video and _scheduler_audio using t_video and t_audio, then return
those weights as plain floats instead of the live scheduler objects under
scheduler_video and scheduler_audio. Update the downstream modeling.py consumer
to use the returned float weight fields while keeping the model input dictionary
tensor-only.

In `@veomni/models/diffusers/minimax_h3/minimax_h3_core/offline_loader.py`:
- Around line 59-60: Update the shard-reading logic around pd.read_parquet and
df.to_dict in the worker loader to use
pyarrow.parquet.ParquetFile(p).iter_batches with a suitable batch size,
converting and yielding one batch at a time instead of materializing the entire
shard and all rows simultaneously.

In `@veomni/models/diffusers/minimax_h3/trainer.py`:
- Around line 54-70: Compute and store the fixed shard lengths once during
__init__, then update the parameter synchronization block to replace the
per-source dist.broadcast loop with a single dist.all_gather_into_tensor or
equivalent all_gather handling per-rank lengths; reconstruct each parameter from
the gathered shard data while preserving the existing dtype conversion and
parameter layout.
- Around line 107-119: Remove the unreachable DDP-only FP32MasterOptimizer and
EmulatedConstantLR replacement block, including its non-fsdp2 guard, so MiniMax
H3 consistently uses VeOmni’s native optimizer under the shipped FSDP2
configuration. Preserve the offline_embedding behavior and surrounding training
setup.

Comment thread veomni/trainer/base.py Resolved
vvyuervv added 4 commits August 20, 2026 17:18
- stream video frames in a single sequential pass (iter_data) and fall
back to a full frame-count scan when duration is missing from metadata
- fail fast with a clear error when a video has fewer than 5 frames
- make FL2VA keyframe indices configurable, carry source indices with the
sample, and validate them in the condition model
- persist per-worker positions in _ParquetIterableDataset for checkpoint
resume; raise instead of silently falling back when a rank gets no shards
- persist and validate FP32MasterOptimizer shard layout (world_size,
local_idx) on restore to avoid silent corruption
- document and warn that EmulatedConstantLR replaces the configured lr
  schedule
- drop duplicated fl2va_config.json, use the pretrained model's own
  config.json; remove profiling/max_grad_norm overrides, revert
  ulysses_size to 1
- audio: keep resampler-assigned (target) sample rate and drain the
resampler so tail samples are not dropped
- video: infer audio sample rate only when audio is present; crop odd-sized
frames to even bounds for yuv420p
- inference: drop flow_shift/audio_flow_shift kwargs (pinned at scheduler
construction); delegate packed fl2va building to the shared
build_packed_fl2va helper so train and inference stay identical
- condition model: raise on processor/weight load failures and on meta
  parameters left after loading; support HF video_vae/source/ nesting;
  enforce micro_batch_size=1
- DiT: convert cu_seqlens to host tuples once per forward instead of one
  tolist() per attention module
- video VAE: drop shape-based layout inference in transform_tensor to avoid
silent transposes when T==3 or B==3
- offline loader: round-robin shard split, per-repeat shuffle seeds,
  record resume position before yielding
… inputs

Extend the single-sample check to every supplied collection
(input_latents, audio_input_latents, prompt_embeds, packed, and
keyframe_cond_anchor when present) so a mismatched length cannot
silently truncate to index 0.
Switch DP split from shard-level to row-level so every rank gets data even
when shard count is smaller than dp_size; add total-row validation and
align resume/worker round-robin with the new split.

- Move minimax_h3 preprocessor into shared dit/preprocess.py, drop duplicate module
- Remove minimax_h3-specific trainer, fold its logic into DiTTrainer
- Simplify data_transform selection: default to dit_online, keep dit_offline for offline_training

No need to change this. The datasets_type is still mapping. minimax_h3_online is data_transform.
