[Bugfix][Model] Gemma3n/Gemma4: pad variable-length audio batches - #50958
Conversation
Audio features are unpadded per item so a multimodal cache entry does not
depend on the batch it was first processed in, but nothing re-pads them:
MultiModalFieldConfig.batched stacks only items that share a shape and
otherwise hands the model a plain list. Gemma4AudioInputs lets that list
through via dynamic_dims={"s"}, so _process_audio_input calls .squeeze(1)
on it and kills EngineCore. Four concurrent requests whose clips differ in
duration are enough to trigger this.
Pad the ragged batch to its longest clip in one shared helper and call it
from gemma4_mm, gemma4_unified and gemma3n_mm. Padded frames are zeroed and
masked out, so they never reach the language model. Gemma3n additionally
needs dynamic_dims to get past TensorSchema validation, which is where it
fails today.

Can you add an e2e test for gemma3/gemma4 instead?

Let's move to gemma3n_mm.py and import it for gemma4

Thanks for the review — both addressed in e0bcc9c.
The unit tests are replaced by an e2e test at One deliberate difference from the ultravox test: instead of relying on two assets happening to differ in duration, it slices a single asset to 1.0/3.5/7.0/12.0s and asserts the four clips really do differ in length. Equal-length clips stack normally and never reach the ragged path, so leaving that to chance would let the test pass without exercising the bug. The audio placeholder is read from the processor rather than hardcoded, since the two architectures spell it differently. What I could and could not verify locallyVerified on an A6000 box, with the repo installed via
I could not run the e2e test itself. For what it is worth, the fix itself is running in production for us on 0.25.1 with the equivalent |
- Move `batch_audio_features` from a new `audio_utils.py` into `gemma3n_mm.py`; `gemma4_mm.py` and `gemma4_unified.py` import it from there. No new shared module, and no import cycle: `gemma3n_mm` does not reach back into either gemma4 module. - Replace `tests/models/multimodal/processing/test_audio_utils.py` with an end-to-end test at `tests/models/multimodal/generation/test_gemma_ragged_audio.py`, covering Gemma3n and Gemma4. It follows the existing `test_ultravox.py::test_variable_length_audio_batching`: same name, same `vllm_runner` + skip-guard shape, same "outputs are non-empty" assertion. Purpose
Fixes #50957.
Four concurrent requests, one audio clip each, kill EngineCore when the clips
differ in duration:
Every in-flight request then fails with
EngineDeadError, so one mixed-durationbatch takes the server down.
_call_hf_processorunpads audio features per item so a multimodal cache entrydoes not depend on the batch it was first processed in, and its comment claims
_get_mm_fields_configre-pads them at batch time. Nothing does:MultiModalFieldConfig.batchedstacks only items that share a shape andotherwise returns the plain list.
Gemma4AudioInputsthen lets that list pastTensorSchemaviadynamic_dims={"s"}— the mechanism added in #31223 forQwen2Audio / AudioFlamingo3 / MiniCPM-V — and
_process_audio_inputtreats itas a tensor.
This pads the ragged batch to its longest clip in one shared helper
(
batch_audio_features) and calls it from all three affected models. Paddedframes are zeroed and marked invalid; the audio towers consume the mask and the
callers keep only masked-in positions, so padding never reaches the language
model. Gemma3n additionally needs
dynamic_dims— without it the same batch isrejected one step earlier by
TensorSchemawithValueError: inconsistent shapes. Why this is not a duplicate
Six open PRs address the
gemma4_mm.pyhalf of this and none has merged:#39459, #42573, #44546, #45887, #47459, #47652.
I am not trying to displace them. #44546 is approved with green checks and its
gemma4_mm.pychange is equivalent to mine; if a maintainer prefers to landthat one, I will happily rebase this down to only the parts it does not cover.
What this PR adds over the existing set:
gemma3n_mm.pyis fixed. No open PR touches it. It has the same unpad →batched()→.squeeze(1)chain, and because its schema lacksdynamic_dimsit fails one step earlier. Reported twice ([Bug]: Gemma3n audio path crashes when input_features is a list not a Tensor. #24006, [Bug]: Gemma3n concurrent audio requests crash EngineCore — missing dynamic_dims on audio sequence dimension #38297) andstill broken on
main.~15 lines of padding. Landing two of them leaves the identical block
duplicated in two files, with
gemma3n_mm.pywaiting for a third copy.Test Plan / Test Result
All commands run on 4× RTX A6000, CUDA 12.8, torch 2.10.0, transformers 5.14.1.
Unit tests
Lint

google/gemma-4-E2B-itFour prompts of synthetic silence submitted together,
enforce_eager=True:[1.0, 1.0, 1.0, 1.0]s[1.0, 1.2, 1.4, 1.6]sAttributeError→EngineDeadErrorSweeping how many clips are submitted at once, on a Gemma4-E2B fine-tune:
Two clips usually get prefilled in separate steps, which is why this looks
flaky below four.
Model evaluation
847-clip internal binary audio-classification set, greedy, on a Gemma4-E2B
fine-tune. The batching path cannot be evaluated before the fix because it
crashes, so the baseline is the same build with
--max-num-seqs 1, which neverproduces a ragged batch:
max_num_seqs=1(no ragged batches, unpatched)Balanced accuracy is unchanged; the per-class shift is the usual bf16 batching
non-determinism, and no output was unparseable in either run.
Gemma3n and
Gemma4Unifiedare covered by the unit test and by inspectiononly — I do not have a serving setup for either. The change at those two call
sites is textually the same as the Gemma4 one.
Notes
pinned to in production. The unpad block, the
batched()field config and the.squeeze(1)call are byte-identical from v0.19.1 throughmain(adbf08d),so the patch applies unchanged; lint and unit tests were run on
main.change. I have reviewed every changed line and run every command reported
here.
