Description

Problem

#2380: a prompt longer than the model's context window, sent to a PD gRPC deployment, comes back as

HTTP 500 {"error":{"code":"prefill_worker_failed_to_start","message":"Prefill worker failed to start: The decoder prompt (length 375008) is longer than ..."}}

Two problems: an invalid request surfaces as a server error (clients retry 500s, monitors page on them), and the code blames a prefill worker that is healthy — the request was just too long. The over-long prompt travels all the way to the prefill engine, whose rejection request_execution.rs maps to prefill_worker_failed_to_start like any other prefill failure.

Solution

Answer at the gateway. On the gRPC path the gateway tokenizes the prompt and ships token ids, so its count is exactly what the engine would see; and workers advertise their window at discovery (max_context_length / max_model_len → ModelCard.context_length).

A ContextLength step in the ingress pipeline, after worker selection (the window is a property of the selected worker's card) and before client acquisition, rejects with 400 context_length_exceeded naming the window and the actual count, so a request no engine could accept never reaches one.

Semantics, chosen to be the safe subset every engine agrees on:

  • Only a known window is enforced. A worker that never advertised one leaves the check to the engine, exactly as today.
  • Input alone, strictly longer than the window. That is the one condition every engine rejects. Whether input + max_tokens must also fit is engine-specific (vLLM rejects, SGLang clamps) and stays with the engine.
  • PD: the tighter leg governs — a disaggregated prompt has to fit both engines.
  • Batched completion: per prompt, not the batch total — each prompt is its own engine request.

Applies to every gRPC pipeline (regular, PD, EPD; chat, completion, messages, generate, embeddings, harmony) since they share run_ingress. The HTTP proxy path is untouched: it does not tokenize, and it already relays the engine's own 400 verbatim.

Closes #2380

Changes

  • model_gateway/src/routers/grpc/common/stages/context_length.rs (new) — enforce_context_length(prep, workers, model_id) + 9 unit tests (within / exactly at / over the window, unknown window, PD tighter leg, PD one-leg-unknown, per-item batching, per-card resolution, error body).
  • model_gateway/src/routers/grpc/pipeline.rs — call it in run_ingress between worker selection and client acquisition. Stage goldens are unaffected (free-function step, like acquire_clients).
  • model_gateway/src/routers/grpc/context.rs — PreparationOutput::max_input_token_count() (longest item; total_input_token_count sums, which is right for rate-limit accounting but wrong for a per-request window) + test.
  • model_gateway/src/worker/worker.rs — Worker::context_length(model_id): matching card (aliases included) else primary, borrowing only; BasicWorker consults its lazy-discovered models_override first, as supports_model does.
  • model_gateway/tests/grpc_context_length_test.rs (new) — 9 integration tests through the real router over real gRPC to in-process mock engines, PD and regular.
  • e2e_test/router/test_context_length.py (new) — GPU e2e, 1P+1D gRPC and single gRPC worker, engines run with a 2048-token window.

Test Plan

Integration (no GPU), cargo test -p smg --test grpc_context_length_test. Mock P+D gRPC workers registered with ModelCard::with_context_length(16); the mock engines accept any prompt length, so a 400 can only have come from the gateway:

Scenario Expect
PD, 17-token completion 400 context_length_exceeded, JSON, body does not contain prefill_worker_failed_to_start
PD, 64-token streaming completion same, as application/json not SSE
PD, 1 / 8 / 16-token completion 200 (window is a capacity; exactly-full passes)
PD, prefill window 128, decode window 16, 17 tokens 400 (tighter leg)
PD, no advertised window, 128 tokens 200 (forwarded as before)
PD, batch [8, 8, 8] (sum 24 > 16) 200; batch [1, 17]
Regular, 17 tokens 400; 16 tokens
Regular, chat with 64-word prompt 400

Proof the test guards the bug: with the run_ingress hook stashed out, the 6 over-long cases fail with 200 (gateway forwarded them) and the 2 forward-as-before cases still pass:

test result: FAILED. 11 passed; 6 failed (hook removed)
test result: ok. 17 passed; 0 failed (hook present)

GPU e2e, E2E_RUNTIME={vllm,sglang,tokenspeed} pytest e2e_test/router/test_context_length.py (--max-model-len 2048 / --context-length 2048): over-long chat → 400 context_length_exceeded (non-streaming and streaming), 64-word chat → 200, all workers still healthy afterwards. Collected on all three runtimes locally; runs in this PR's PD lanes.

Gate output (macOS arm64, stable toolchain):

  • cargo +nightly fmt --all — silent
  • cargo clippy -p smg --all-targets -- -D warnings — zero warnings, zero errors (--all-features skipped: no system OpenCV here, per CONTRIBUTING)
  • cargo test -p smg — lib 1912 passed, 0 failed, 5 ignored; every integration binary green, incl. grpc_context_length_test 17/17 and grpc_pd_fanout_test 13/13
  • ruff check / ruff format --check on the e2e file — clean
  • config/types.rs, protocols/, bindings/ untouched; Worker::context_length has a default impl so no external Worker impl breaks
Checklist
  • cargo +nightly fmt passes
  • cargo clippy --all-targets -- -D warnings passes (without --all-features; no system OpenCV on this machine)

An input longer than the model's context window reached the engine, whose
rejection the disaggregated gRPC path reported as
`500 prefill_worker_failed_to_start`: a server error for a client mistake,
blamed on a healthy worker. Clients retry 500s and monitors page on them.

The gateway already has everything it needs to answer itself. On the gRPC
path it tokenizes the prompt and ships token ids, so the count is exactly
what the engine would see, and workers advertise their window at discovery
(`max_context_length` / `max_model_len`, kept on the model card as
`context_length`).

Add a `ContextLength` step to the ingress pipeline, after worker selection
(the window belongs to the selected worker's card) and before client
acquisition, so a request no engine could accept never reaches one. It
rejects with `400 context_length_exceeded` naming the window and the
actual count. Details:

- Only a *known* window is enforced; a worker that never advertised one
leaves the check to the engine, exactly as before.
- The check is on the input alone, strictly longer than the window: the
one condition every engine rejects. Whether `input + max_tokens` must
also fit is engine-specific (vLLM rejects, SGLang clamps) and stays
  with the engine.
- A disaggregated prompt must fit both legs, so the tighter window governs.
- A batched completion is bounded per prompt (each is its own engine
request), not by the batch total.

`Worker::context_length(model_id)` resolves the window from the matching
card (aliases included, primary as fallback) without cloning the card
list; `BasicWorker` consults its lazy-discovered `models_override` first,
as `supports_model` does.

…lar paths

Run the engines with a 2048-token window and send a prompt twice that
long through a 1P+1D gRPC pair and through a single gRPC worker. Both
must answer `400 context_length_exceeded` as a JSON error (streaming
included), never `prefill_worker_failed_to_start`; a prompt that fits is
still served, and every worker stays healthy afterwards because the
rejected request never reached an engine.

📝 Summary

Summary by CodeRabbit

  • New Features

    • Added gateway-side context-length validation for chat and completion requests.
    • Requests exceeding the selected model’s context window now receive a clear HTTP 400 error with the context_length_exceeded code and token limit details.
    • Validation accounts for batched prompts, streaming requests, model aliases, and different worker configurations.
  • Bug Fixes

    • Prevented oversized prompts from reaching workers and returning generic prefill startup failures.
    • Preserved successful processing for requests within the configured context window.
    • Worker health and subsequent requests remain unaffected after a rejected prompt.

Walkthrough

The gateway now checks gRPC input length against selected worker context windows before client acquisition. It returns JSON 400 context_length_exceeded responses for over-limit inputs and preserves forwarding when no window is advertised. Unit, gateway, and end-to-end tests cover regular and disaggregated deployments.

🔴 Important Revalidate context length after retry worker selection.

reselect pins only runtime and transport. It can select another available worker or PD pair with a smaller advertised context window. The retry then calls acquire_clients and dispatches without enforce_context_length, so an input accepted by the initial worker can exceed the retry worker’s limit.

Capture prep.max_input_token_count() as a scalar in DispatchContext before request building consumes PreparationOutput. Reapply the context-length check after reselect and before acquire_clients. Preserving the full PreparationOutput is not necessary.
