Problem

Follow-up to merged #21478 for launcher cleanup and retry tracking. That PR now releases host-owned agent sessions before ordinary device_close removes its panel record. The remaining launcher path can still swallow a failed or timed-out CLI close and discard cleanup tracking. A partial batch or a failed power-off can also leave a retained command able to reopen a session that later cleanup skips.

Change

Preserve #21478's host-owned release, lifecycle ordering, and SSH reconnect checks. Propagate launcher close failures, finish release and any requested shutdown before committing retirement, and retain the batch's tracking until the entire operation succeeds. Keep failed background-cleanup entries and their launchers available instead of pruning them. Publication, launcher binding, and cleanup remain serialized.

Scope and approval

This is a focused fix for an existing error-handling defect, under the contribution guide's small-bug-fix exception. It changes the device service and its regression tests.

Related to #17470. It builds on merged #21478; Julius's #25832 separately proposes broader archive/delete cleanup. The failure-handling changes and tests here can be considered alongside that work or incorporated there if maintainers prefer. This PR does not add archive/delete cleanup, change settle/idle policy, take over another thread's session, or address agent-device's separate duplicate-session behavior.

Verification

  • Isolated launcher-adapter cases cover command failure, timeout, successful retry, and an already-missing session:
failed/timed-out cleanup -> error; session and launcher retained
retry (closed/SESSION_NOT_FOUND) -> session and launcher removed
  • The close/shutdown regression covers a partial release batch, reopening through a retained command, failed power-off after release, and successful retry without a leftover claim. Failed operations retain both session records and launchers and leave the device powered on.
  • Cancellation, background-cleanup retention, shared host-owned sessions, and the host-release/SSH reconnect cases from fix(server): release agent-device sessions when device_close runs #21478 pass.
  • vp test run apps/server/src/device/DeviceService.test.ts apps/server/src/device/DeviceMultiHost.test.ts: 55 passed on the updated head.
  • vp run check:changed origin/main: formatting, lint, knip, generated-source checks, affected-package typechecks, and 55 tests passed using the pinned Node 26.12.1.
  • All verification uses isolated fixtures. No physical device, live device session, or shared daemon was acquired or modified. Native-device and SSH integration were not exercised.

Approvability

Verdict: Would Approve

Macroscope's review found this PR approvable — Failed device closes now preserve sessions and launchers for retry instead of reporting successful cleanup, and shutdown waits for release to succeed. The change is confined to cleanup sequencing and tracking, with bounded commands and isolated failure/retry verification.

Needs human approval because:

  • Macroscope's correctness review did not reach a verdict

Walkthrough

DeviceService now reports launcher release failures and coordinates launcher cleanup with session retirement and device state updates. Failed cleanup can retain session and launcher state for retry. Tests cover close and shutdown failures, interrupted retirement, and recovery.

Changes: Agent-device launcher cleanup

Layer / File(s) Summary
Launcher release failure handling
apps/server/src/device/DeviceService.ts, apps/server/src/device/DeviceService.test.ts
The release contract now includes DeviceError. Launcher close command errors, failed outcomes, and timeouts now fail with DeviceOperationError. Tests verify that failed close attempts retain the session and launcher, and that a later successful attempt removes them.
Session retirement and launcher pruning
apps/server/src/device/DeviceService.ts, apps/server/src/device/DeviceService.test.ts
Close and shutdown coordinate launcher release with session removal and device-state updates. Pruning runs under the launcher lock. Tests cover release and shutdown failures, interrupted retirement, device-support changes, multiple sessions, and cleanup retries.

Merge Risk: Minimal · up to 0c555

The change makes failed launcher and device cleanup retryable: failures now propagate, and sessions and launchers stay available until cleanup succeeds. Slow external cleanup in the close and shutdown paths no longer blocks other device state updates. Cleanup triggered by configuration changes or startup can still briefly serialize behind bounded launcher releases. Native-device and SSH flows were not exercised, but nothing in the reviewed code makes this unsafe to merge.

Full details: Title check

Explanation

The title "fix(server): keep failed device cleanup retryable" follows conventional commit form and names the main change: failed launcher and device cleanup is kept retryable. The changeset matches this, since release failures now raise DeviceError, cleanup state is retained on failure, and failed shutdowns keep sessions and launchers for retry.

Full details: Description check

Explanation

The description follows the template and covers the Problem, Change, Scope and approval, and Verification sections. It explains the defect (launcher close failures are swallowed and cleanup tracking is lost), the fix (propagate failures, finish release and shutdown before retiring, retain tracking), and the scope (a focused error-handling fix that links the prior PR #21478 and the issue #17470). Verification lists specific test cases, commands, and results, and states what was not exercised. The template's scope section asks for a triaged issue or maintainer approval, and the author invokes the small-bug-fix exception without a linked maintainer approval comment. The template's header comment also asks for a conventional commit title in plain language, which the title satisfies. The author's approval-exception reasoning is brief but present, so the section is mostly complete.

updated the contributor's branch without rebasing or force-pushing. merged main and preserved its digest migration alongside the retry cleanup fix.

  • addressed the cleanup-lock finding: external close/shutdown runs outside the launcher and state locks and can be cancelled. lifecycle ordering still prevents a reopen or bind from racing retirement. failed or cancelled cleanup retains sessions and launchers for retry.
  • close with shutdown now commits each successfully stopped device before continuing the batch. a later device failure cannot make retry call an already stopped device's launcher.
  • extended the existing recovery case to exercise status publication during paused cleanup, cancellation and retry, and partial two-device shutdown. the partial-batch regression failed on the preceding implementation and passes with the fix. no new test files or ui changes.
  • blacksmith passed vp run check:changed 8cebee4277a70152dbe0e8c499d9a04c88acd7b9: format, lint, both knip passes, generated-source checks, three affected typechecks, and 56 tests. the separate multi-host test passed too.
  • two independent read-only reviews approved 0c5553b62b21ddbb617b6f10e50d58f972f879ce with no remaining findings.

live device/provider/client flows were not rerun on this vm. the earlier verification comment describes evidence for the earlier head. native clients, electron, physical devices, ssh hosts, eas, and simlock remain unverified for this head.

Do not hold launcherLock while awaiting device cleanup.

publish runs beforeRetire inside SynchronizedRef.modifyEffect while holding launcherLock and an uninterruptible region. close and shutdown pass serial launcher release and device shutdown operations as beforeRetire. Each launcher release can take up to 15 seconds, and the hub shutdown request also has a 15-second timeout. Other publish callers, including setHostStatus, wait during this cleanup, and cancellation is deferred until the cleanup finishes or times out.

The shutdown path is bounded; it does not hang indefinitely. The inspected current, shutdown, and release implementations do not establish the claimed reentrant status-callback deadlock.

Reserve the retirement under the existing lifecycle ordering, perform external cleanup outside launcherLock and SynchronizedRef.modifyEffect, then reacquire the lock for the short state-commit and pruning section. Update the interruption regression to cover cancellation during cleanup.

Verified in a real dev environment

verified as-is at 1449576e63b6ea3765fb76aea3d5454cd6bde2ec on this linux vm. used one dev server at a time, repo playwright with /usr/bin/google-chrome, a real kvm android 11 emulator, and real codex gpt-6.1-sol turns through the local proxy. projects, threads, and device sessions were created through the app. no mocks or demo data.

  • reproduced on github/main (5fe18d79ac): paused the task-owned device hub and called device.shutdown through the web client's actual rpc command. the real 15-second timeout returned an error, but the session and launcher were already gone. the same operation on this head retained both for retry. resuming the hub allowed its queued shutdown to finish; reopened through codex afterward.
  • exercised launcher failure through codex's device_close: temporarily made the task-owned connection config unreadable. it returned Device close failed: The device command failed (exit code 1). the session and launcher stayed available. restored permissions, reopened settings through the retained command without another device_open, and got a real snapshot with 17 nodes. retrying close succeeded and removed the session and launcher while leaving the emulator running.
  • reopened through codex, then clicked the web client's power-off action. the same config failure displayed an error and kept the device available. restored permissions and retried the same control: emulator powered off, session and launcher disappeared. repeated close succeeded. settings launch, snapshots, and screenshots also worked after recovery.
  • blacksmith: vp test run apps/server/src/device/DeviceService.test.ts apps/server/src/device/DeviceMultiHost.test.ts passed 55 tests. vp run check:changed cadf7d5fe305ee347cb2662dc563a0984f198900 passed formatting, lint, knip, generated-source checks, affected typechecks, and its 55 tests. all 29 reported ci checks passed on this head.

command transcript

codex close failure retains the session and the running android device

web power-off error followed by successful retry on the real emulator

the recording was inspected and its uploaded playback and seeking checked in t3's browser. no code changes were needed.

Not verified

native t3 ios/android clients, electron, macos/windows, physical devices, ssh hosts, and eas/simlock external services were not exercised. live partial multi-device batches and background-pruning failures were not forced; their coverage remains the scoped tests. no performance claim is made for the serialized cleanup lock.
