Problem

New worktree always forks. The branch you pick is only a base: T3 Code creates a t3/<hex> branch off it, then renames it with an AI-generated name. There's no way to get a worktree on the branch itself.

That breaks continuing existing work. For example, an agent on another machine pushes feature/search-filters. You start a New worktree thread on it to verify locally, and you end up on t3/<generated-name>, which tracks nothing, not on the ref the other agent is iterating on.

To reproduce: start a New worktree thread based on origin/<branch> (or on a local branch no worktree has checked out) and send a message. The thread lands on a new t3/… branch.

Change

This follows the shape @juliusmarminge recommended in #17979: auto-attach, with a fork fallback.

Attach when the selected ref is a real branch that no worktree has checked out:

  • A local branch: checked out as-is with git worktree add <path> <branch>.
  • A remote-only origin/foo: continued as a local foo tracking it, via git worktree add -b foo <path> origin/foo, never a detached HEAD.

Fork as today in two cases:

  • the branch is already checked out somewhere, for example main in the project's own checkout;
  • a remote ref whose local name already exists as a local branch, or as the parent or child of one (git can't create feature/x next to feature or feature/x/y).

A local attach skips the "start from remote" fetch. A remote continuation keeps it, so the new local branch starts from the freshly fetched commit, and the server sets tracking explicitly. Neither writes gh-merge-base/t3-merge-base-ref config, and the first-turn AI rename doesn't run.

Where the decision is made:

  • Client (packages/client-runtime): the opt-in is prepareWorktree.attachExistingBranch, set by the web/desktop normal send (including background Cmd+Enter sends) and by mobile new-task/outbox.
    • startThreadTurn looks up the exact base ref first, then derives the local name from that ref's own remote, so remotes such as team/upstream work.
    • The base lookup pages through vcsListRefs until it finds the exact name, because query is a substring filter. The local-name check lists all local branches.
    • resolveWorktreeAttachBranch (packages/shared/src/git.ts) decides from worktreePath occupancy.
    • If the lookup fails, the client forks as before. There's no contract change.
  • Multi-model fan-out stays fork-only, because a branch can be checked out in only one worktree.
  • Server (ThreadLaunchService): when the requested branch equals baseRef and that local branch exists, it creates the worktree without a new ref. GitVcsDriverCore.createWorktree sets the upstream explicitly when the new branch is the local copy of its remote base, which still holds with branch.autoSetupMerge=false.
  • Docs: docs/user/thread-sidebar.md describes the attach rule.

MCP t3_thread_launch and scheduled tasks pass an explicit branch and are unchanged.

One consequence of using occupancy rather than default-ness: if the project's checkout is on another branch, a New worktree based on main attaches to main.

Scope and approval

This implements the "Recommended shape" from @juliusmarminge's triage of #17979, including his "worth getting right" list:

  • -b foo from origin/foo;
  • skip startFromOrigin on a local attach, and the merge-base config on any attach. A remote continuation keeps the fetch, because it creates foo with -b and sets tracking explicitly, so it never detaches;
  • fork as the occupied-branch policy, on web and mobile;
  • a focused test that the rename doesn't run for attached branches;
  • the user doc update.

The triage is a recommendation rather than an explicit sign-off on this PR, so product-direction approval should be treated as pending until a maintainer confirms.

Verification

Focused tests on this branch (from upstream/main 774c6c1). Each new test fails with its source change reverted:

  • packages/shared src/git.test.ts, packages/client-runtime src/operations/commands.test.ts, apps/mobile src/lib/projectThreadStartTurn.test.ts: 99/99 pass. They cover:
    • local attach, occupied fork, and remote-only continue;
    • a remote name with /;
    • a match that only appears on a later page;
    • a nested-name collision (feature/x/y, feature);
    • startFromOrigin being dropped only on a local attach.
  • apps/server src/orchestration-v2/ThreadLaunchService.test.ts: 89/89 pass. The attach test checks that there's no newRefName, no fetch even with startFromOrigin: true, and no name generation or rename.
  • apps/server src/vcs/GitVcsDriverCore.test.ts (filtered to worktree cases): 55 pass. It checks tracking with branch.autoSetupMerge=false and that plain attach writes no merge-base config.
  • Typecheck passes for @t3tools/shared, @t3tools/client-runtime, t3, @t3tools/web and @t3tools/mobile. vp lint on the changed files has 0 errors; its 3 warnings are on lines this PR doesn't touch.

Manual check, web client. I used a dev server with isolated state and the standard dark theme. The fixture is a throwaway repo with a bare remote holding feature/search-filters (no local copy), plus a local-only feature/onboarding-copy. The steps are the same everywhere: New worktree, pick the base, "Start from remote" on (the default), send.

Remote-only base origin/feature/search-filters:

Before (upstream/main) After (this branch)
before after
  • Before: t3/reply-ok, with no upstream and gh-merge-base pointing at feature/search-filters.
  • After: feature/search-filters tracking origin/feature/search-filters, with no merge-base config.

Local base feature/onboarding-copy, not checked out anywhere: the worktree is on feature/onboarding-copy at its existing commit, with no merge-base config.

local attach

Base main, checked out in the project folder: still forks to t3/<hex>.

The remote-only before/after screenshots were taken on this PR's first commit. I re-ran that case on the latest commit and got the same git result.

Not checked:

  • the mobile client on a device; its unit tests ran;
  • remote/tunnel connections;
  • a branch checked out outside T3 Code since the server last refreshed its ref list. It can look free, and the launch then fails with git's "already checked out" error instead of forking.

Claude Opus 5.5 in Claude Code, run from T3 Code.

🤖 Generated with Claude Code

Picking a remote-only branch such as origin/feature-x as a new worktree's
base created a generated t3/<hex> branch off it, so work never landed on
feature-x itself.

The worktree now checks out a local feature-x tracking origin/feature-x, in a
folder named after it, and skips the AI rename. Local bases, names that
already exist locally, and the default branch keep branching off the base.
Multi-model fan-out keeps temporary branches, since a branch can be checked
out in only one worktree.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This PR changes the default web and mobile New worktree workflow from always forking to sometimes attaching to an existing local or remote branch. It spans client branch discovery, server orchestration, and Git worktree/tracking behavior, so the product-direction and runtime impact warrant human review.

📝 Walkthrough

Worktree bootstraps can attach eligible existing local or remote branches. Runtime reference lookup resolves compatible branch names, while server worktree creation preserves remote tracking behavior.

Security review details

Security Blast Radius

  • inferred — The directly changed mutable scope is the selected project’s branch refs, upstream configuration, and worktree checkout. Branch reuse intentionally continues existing repository state; it is not a new security sandbox. The inspected path does not establish a new cross-environment or credential authority.

Trust Boundaries and Controls

  • observed — User-selected refs still reach Git through the existing launch RPC, which requires orchestration-operate scope. The Git driver rejects option-like checkout refs and uses worktree add without force or branch-replacement flags. Authorization wiring is unchanged against the exact PR base.

Resilience and Maintainability Implications

  • inferred — Remote continuation creates its local branch before setting upstream tracking. If that new configuration step fails, preparation can remove the claimed worktree while leaving the branch. Branch preservation predates this PR, but now also applies to selected continuation names. This can require recovery or alter subsequent eligibility; destructive branch cleanup or a security bypass was not established.

Comment thread packages/shared/src/git.ts Resolved
Follows the shape recommended in pingdotgg#17979: a New worktree based on a local
branch that no worktree has checked out now checks that branch out instead
of forking a temporary one, alongside the remote-only case. A branch that is
already checked out, or a remote base whose local name is taken, still forks.
Attaching skips the origin fetch, merge-base config and the AI rename.

The client now finds the exact base ref first and derives its local name
from the ref's own remote, paging through ref results, so remotes whose
names contain a slash and repositories with many matching refs resolve
correctly.

Only a local attach drops startFromOrigin now; continuing a remote-only
branch keeps it, so the new local branch starts from the freshly fetched
remote commit and still tracks it. The local-name check lists every local
branch and treats a parent or child path as taken, since git cannot create
feature/x next to feature or feature/x/y, and the launch would fail instead
of forking.

🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Handle an occupied attach as a generated-branch fallback.

ThreadLaunchService checks that the local ref exists, but it does not check worktree occupancy. If another launch checks out the branch before createWorktree, Git rejects the attach with branch_checked_out_in_worktree. The normal error path marks the launch as failed, so the documented generated-branch fallback is not used.

Handle this conflict at the createWorktree call, before mapError. Generate the temporary branch and retry the operation with newRefName and baseRefName.
