Problem

Generating a review guide for an Azure DevOps PR fails with "This host did not report the pull request's head commit", even when az repos pr show returns lastMergeSourceCommit.commitId. T3's Azure JSON decoder drops that field, and its provider detail read never supplies the headSha required to start a guide.

Closes #18650.

Change

Decode the optional source commit, normalize its ID with the existing trimming helper, and preserve it as headSha through the Azure provider's detail read. Missing, null, or blank IDs remain absent, so genuinely unavailable commits still receive the existing error.

Azure lastMergeSourceCommit.commitId
  -> decoded pull request headSha
  -> provider detail headSha
  -> review guide generation

Scope and approval

This qualifies for CONTRIBUTING.md's exception for a small, focused fix of an obvious bug. It restores data Azure already supplies to an established feature, changes no product defaults, adds no API calls, and changes no shared wire contracts. The decoder and provider changes fix the same missing commit across the two boundaries.

Verification

Reproduced against an active Azure PR using desktop nightly 0.0.46-nightly.20261012.3010: Azure CLI returned a source commit ID, while write_pull_request_guides returned the error above and read_pull_request_guide returned currentHeadSha: null. The omission also exists on main at 5753207d.

  • Before: the new decoder and provider regression tests both failed because headSha was absent.
  • After: vp test run packages/source-control-azure-devops/src/server/azureDevOpsPullRequestJson.test.ts packages/source-control-azure-devops/src/server/AzureDevOpsPullRequestProvider.test.ts passed all 62 tests. Coverage includes absent/null/empty source commits and preserving the ID when file counting fails.
  • tsc-rs --noEmit in packages/source-control-azure-devops passed.
  • Targeted vp lint, vp fmt --check, and git diff --check passed for the four changed files.

Not checked: full guide generation in a rebuilt desktop app. The installed app has not been modified.

Merge danger

Reversible adapter-only change. No migrations or persistence changes.

Implemented with gpt-6.1-sol through the Codex harness in T3 Code.

Approvability

Verdict: Not approved

Macroscope's review found this PR not approvable — This is a focused Azure DevOps adapter fix that propagates commit information into the existing review-guide flow and adds regression coverage. An unresolved integration concern remains that the fallback commit field may be stale after the source branch advances, potentially generating guides from an older revision.

📝 Walkthrough

Azure DevOps pull request decoding now preserves a non-empty source commit ID as headSha. getChangeRequest uses the latest iteration head commit when available, falls back to the pull request headSha, and returns zero changed files when iteration or change listing fails.

Changes: Azure DevOps head SHA

Layer / File(s) Summary
Decode source commit ID
packages/source-control-azure-devops/src/server/azureDevOpsPullRequestJson.ts, packages/source-control-azure-devops/src/server/azureDevOpsPullRequestJson.test.ts
The decoder accepts an optional source commit ID and adds its trimmed, non-empty value as headSha. Tests cover valid and unusable values.
Resolve head SHA in pull request details
packages/source-control-azure-devops/src/server/AzureDevOpsPullRequestProvider.ts, packages/source-control-azure-devops/src/server/AzureDevOpsPullRequestProvider.test.ts
getChangeRequest uses the latest iteration head commit when available and otherwise uses the pull request headSha. Iteration or change listing failures produce zero changed files. Tests cover listing failure and the latest iteration value.

Change: Bug fix · Severity of issue fixed: Medium

Suggested reviewers: juliusmarminge

Merge Risk: ⚪ Minimal · up to 548dc

This change preserves the Azure DevOps source commit so review-guide generation can start. The supplied evidence shows no actionable merge-blocking risk.

Security architecture risk: 🔵 Low · up to 779c5

Existing repository ownership and commit-validation checks remain in place. No security vulnerability was established, but whether Azure always reports the latest source revision when generation starts remains unconfirmed.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • observed — The newly enabled checkout path requires the pull request's host and repository to match the project's repository identity and fetches through the project's primary remote. The commit ID does not choose a different remote or credential scope.

Security Findings and Attack Paths

  • inferred — The traced commit-ID path does not support a command-injection finding: validation restricts it to hexadecimal characters, and Git receives structured arguments rather than an interpolated shell command.

Trust Boundaries and Controls

  • observed — The production guide write handler retains its capability wrapper, while the service requires review guides to be enabled and enforces repository ownership. Public-API routing of test stubs does not itself identify a new production endpoint.
  • observed — Guide generation requests the existing read-only investigation mode with a bounded timeout. The shared runner contract requires unsupported implementations to refuse investigation; this establishes the expected control, not proof of every concrete runner's sandbox enforcement.

Resilience and Maintainability Implications

  • observed — Existing generation ownership joins concurrent requests for the same reported head and prevents superseded runs from replacing newer results. Success and interruption clear owned run state; ordinary failures record a failed state. Running state is process-local and resets on restart.
  • observed — Scoped finalizers remove the private base ref and detached worktree. Finished guides are encoded before one upsert keyed by host, repository and pull-request number, rather than persisted through multiple partial writes. Abrupt-process cleanup and storage durability were not demonstrated.

official Microsoft Azure DevOps REST API lastMergeSourceCommit current source branch tip pull request

💡 Result:

`lastMergeSourceCommit` is **not the current source-branch tip**. Microsoft defines it as the commit at the source branch’s head **when the PR was last merged**. The GET Pull Request response also includes `sourceRefName`, but the documentation does not define a PR field for the branch’s live tip. ([learn.microsoft.com](https://learn.microsoft.com/en-us/rest/api/azure/devops/git/pull-requests/get-pull-request?view=azure-devops-rest-7.1))

To get the current tip, query the repository’s refs endpoint for the PR’s `sourceRefName`; compare that ref’s `objectId` with `lastMergeSourceCommit.commitId` if you need to determine whether the source branch has advanced since the merge. The GET PR endpoint is versioned with `api-version=7.1`. Resolve the current source ref before setting headSha.

lastMergeSourceCommit.commitId identifies the source commit from the last merge. It is not the live source-branch tip. After the source branch advances, this mapping can provide an older commit as headSha. Review-guide generation then checks out and records that older commit.

Query the repository refs endpoint with sourceRefName and use the returned objectId as headSha. The current CLI abstraction has no existing current-ref lookup, so this requires adding that lookup rather than mapping lastMergeSourceCommit.commitId directly.

Azure records an iteration as soon as a push lands but only moves
lastMergeSourceCommit after redoing the trial merge, so a guide could be
generated for the previous push. getChangeRequest already reads the
iterations, so it now reports the latest one's source commit and falls
back to lastMergeSourceCommit when that read fails.
