Replaces #16940. An automated cleanup closed it saying the description named no model or harness. It did, in its footer, and this one does too: Claude Opus 5.5 via Claude Code wrote the change and rebased it onto current main (ac2cc78d4a) for this PR. The change itself is the same.

Problem

Attach a thread from Machine A to a new chat, then pick Machine B (or let Auto routing send it there). The chip looks fine and the message sends, but B's agent can only read threads on its own server, so t3_thread_read returns thread_not_found. Mobile has the same gap; that half now lives in #18322.

Change

A thread reference belongs to the machine that owns the thread. Drafts can still move freely; the reference just can't be sent somewhere that can't read it.

  • Web/desktop composer: on any other machine the chip turns invalid, and its tooltip explains why. Send stops with a toast naming the owning machine ("Remove it, or switch back to A to send"). The check runs at send time, so it covers every way a draft can change machines (picker, project picker, Auto, restored drafts).
  • Auto routing only considers machines that own every attached thread. If none does, the toast says so instead of blaming resources.
  • threadContextsOutsideEnvironment in packages/shared is the check, shared with the mobile fix in fix(mobile): don't send or paste attached threads a machine can't read #18322.

Removing the chip or switching back to the owning machine clears the state. No server, contract or MCP tool changes: agents never produce thread references, and environmentId is the server's stable identity, so local, remote and T3 Connect connections behave the same.

An earlier version of #16940 pinned the draft to the owning machine and blocked machine switches in each selector. It also turned off Auto routing whenever a thread was attached and didn't cover mobile.

Scope and approval

This uses CONTRIBUTING.md's focused obvious-bug exception: a valid thread reference silently becomes unreadable when its draft is sent from another machine. The fix keeps today's local-only thread reading and refuses to send what the destination can't read.

When cross-machine reads land, this check can relax for environments the destination can reach. Those PRs are still open: #16655/#16684 add linked environments and t3_thread_read(environmentId), and #15210 snapshots dropped foreign threads.

Verification

  • vp test run packages/shared/src/composerContextReferences.test.ts: 21 passed. The helper tests cover mixed local and foreign records and unreferenced threads.
  • Web tsc --noEmit: pass. Scoped lint on the changed files: 0 errors. Formatting: pass.
  • Recorded on e15c511cf2 (the web code is unchanged since) and on main (ac2cc78d4a) in T3's native Browser, same inputs on both: a thread from Machine A attached to a new draft, the draft switched to Machine B, then Send.
    • main: the message sends to B and its agent answers that t3_thread_read returned thread_not_found (a real model call).
    • This PR: on B the chip turns invalid, Send stops with the toast, and switching back to A clears it.
  • Machine A and Machine B are two isolated T3 servers on one host, with the same repository added on both, not two physical machines.
  • The mobile change was split into fix(mobile): don't send or paste attached threads a machine can't read #18322, so this PR touches only web and packages/shared. The branch keeps its history: the last commit removes the mobile files.
  • Desktop: The author uses this change daily in the packaged Windows desktop app, in a personal build of the official nightly with their open PRs merged in, and confirms it works there. That use was manual and is not recorded.

Before and after

Left is main, right is this PR, with the Send clicks aligned.

reference-machine-before-after.mp4

Before: on main the message sends to Machine B. After: Send is blocked with a toast naming Machine A and the chip is marked invalid.

The screenshots show the invalid web chip, but there's no recording of switching machines, blocked Send, and recovery, and no before/after evidence for the changed mobile alerts. Those interactions need verification. I'm moving this to draft. Add that evidence, then mark it ready for review.

Approvability

Verdict: Approved at b5f0fe2

Macroscope's review found this PR approvable — This is a focused composer bug fix that prevents sending thread references to machines unable to read them, with bounded changes to automatic routing, send validation, and chip feedback. Existing sends without foreign attached threads remain unchanged, and the shared ownership check is covered by tests.

📝 Walkthrough

The web composer now detects thread references owned by another environment. It marks those thread chips as unreadable, excludes incompatible environments from automatic routing, and warns and stops before sending when a referenced thread belongs to another environment.

Changes: Cross-environment thread context

Layer / File(s) Summary
Detect referenced threads outside an environment
packages/shared/src/composerContextReferences.ts, packages/shared/src/composerContextReferences.test.ts
Adds threadContextsOutsideEnvironment to return referenced thread records whose environment differs from the supplied environment. Tests cover referenced and unreferenced records.
Show unreadable thread context
apps/web/src/components/ThreadContextChip.tsx, apps/web/src/components/composerContextPresentation.tsx
Thread chips receive an unreadable state when their environment differs from the current environment. The tooltip explains that the thread must be removed or the user must switch back before sending.
Check thread ownership before web send
apps/web/src/components/ChatView.tsx
Automatic routing excludes candidates that do not own every attached thread. Before sending, the composer warns and stops if a referenced thread belongs to another environment.

Merge Risk: 🔵 Low · up to b5f0f

Replacing a draft with a linked prompt can leave an old thread attachment affecting automatic machine selection. Users can choose a machine manually, limiting the impact; the pending-answer path does not present the same reachable issue.

Security architecture risk: 🔵 Low · up to b5f0f

The change restricts sends to machines that can read attached threads without adding new permissions. Remaining risk concerns draft-routing edge cases and connection-identity assumptions, rather than a demonstrated increase in access.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The changed behavior affects the current composer's draft and automatic candidates within its logical project. It narrows eligible destinations; the full diff adds no server, credential, secret, network, or deployment authority.

Trust Boundaries and Controls

  • observed — The existing read handler obtains invocation scope separately from composer metadata. Its service requires orchestration capability and resolves the requested thread through the injected thread-management service, returning thread_not_found when absent or deleted. It does not use an attached environmentId to select another server. The tool contract describes environment-local reads; production datastore isolation remains unverified.
  • observed — The inspected alternate MCP-app send path requires user approval and sends text to an already-started thread with no composer context collection. It therefore does not establish a bypass that forwards attached foreign-thread records around the new check.

Resilience and Maintainability Implications

  • observed — In the inspected normal-send lifecycle, ownership validation precedes optimistic state and asynchronous preparation. Retargeting is guarded during sends, dispatch retains the captured destination, and normal or partial fanout failure restoration retains thread-context ownership for retry. No new misowned-state transition was identified in these paths.

The description now has a side-by-side recording, main on the left and this PR on the right, with the same inputs: a thread from Machine A attached to a new draft, the draft switched to Machine B, then Send. On main the message sends and B's agent reports thread_not_found. With this PR the chip turns invalid, Send stops with the toast, and switching back to Machine A clears it.

The mobile alerts are not recorded. The host this was prepared on has no iOS or Android simulator, so I could not run a native client. The mobile paste behavior is covered by composerContextClipboard.test.ts, and the description says the native run is missing.

Marking this ready for review with the web recording. If the mobile capture is required before review, say so and it will be added from a machine with a simulator.

The new web recording shows blocked Send and recovery after switching back. The remaining gap is the mobile paste warning and submit alert, which you confirm haven't been run. Please add before/after mobile screenshots and a short capture of those interactions under the verification rule, then mark this ready again. I'm returning it to draft while that evidence is missing.

The mobile change is now its own PR, #18322, which stays in draft until the mobile screenshots and capture exist. This PR is web and packages/shared only as of 685b805, and the recording in the description covers switching machines, the blocked Send and the recovery. Marking it ready for review on that basis.
