Problem

  • Since the Rust rewrite (1.4.0), bun install keeps one live mimalloc heap for each package.json it reads: about 50 KB of peak RSS for each workspace on linux-x64. 3,000 workspaces peak at 165 MB, against 104 MB on 1.3.14.
  • Each MapEntry of WorkspacePackageJSONCache owns a bun_alloc::Arena, which is one mi_heap_new() (src/install/PackageManager/WorkspacePackageJSONCache.rs:53, :66, :188). Bump mimalloc: faster heaps, less purge churn; release memory during Bun.sleepSync #44560 made heaps cheaper to create, not to keep.

Fix

  • Cached trees go to the process heap (Arena::borrowing_default()), as in 1.3.14. MapEntry::json_arena is deleted. The same install peaks at 89 MB.
  • Correct because release builds never drop this cache, and the list buffers of these trees are already in the process heap.
  • Verified: two new tests in test/cli/install/bun-workspaces.test.ts fail on main (a live heap count, a peak RSS difference). Also test/cli/install/ on an ASAN build.
  • Self-reviewed: 20 concerns raised, 18 addressed. Not done: Windows and macOS numbers.

Background

  • A mimalloc heap is a set of pages that one call frees. A live heap of 60 small blocks costs 29 to 67 KB, against 3 to 6 KB in the process heap.
  • WorkspacePackageJSONCache keeps the parsed tree of each package.json that the package manager reads.
  • Considered: PackageManager::ast_arena (the cache fills before the manager exists) and one cache-owned arena (one more heap per process).

Downsides

  • A tree that reparse_root replaces, or that bun pm pack removes, is no longer freed: 2,360 bytes for a 975-byte package.json. bun update -r on 3,000 workspaces peaks at 141 MB (main: 214 MB).
  • No other cost found: .text shrinks by 768 bytes.
Notes

There is no user report. The work on #44222 measured the cost. This is cleanup of a regression from the Rust rewrite: 1.3.14 cloned the tree into the default allocator, and the arena field first ships in 1.4.0. The effect is 2 to 3 MB at 100 workspaces and grows from there. #36386 shows a user with a generated workspace of 30,460 packages.

What changes. Three Arena::new() in WorkspacePackageJSONCache.rs become Arena::borrowing_default(). impl Default for MapEntry is deleted with the field: the entry is inserted with StringHashMap::get_or_put_value, which moves out of the V: Default block. The two editors in update_interactive_command.rs allocate the nodes they splice in from the CLI arena. Bunfig::parse already borrows the process heap for the same reason ("Parsed config lives for the process lifetime either way").

Order with #44222. Land #44222 first. It deletes Expr::deep_clone, which this change still calls, and the two conflict in three hunks of WorkspacePackageJSONCache.rs. After #44222 this change rebases to: pass Arena::borrowing_default() to parse_package_json_utf8_with_opts_into_arena, take root: parsed.root, delete json_arena and impl Default for MapEntry, and delete the NodesInArena destination and the DetachAstHeap guard that #44222 adds for the heap of the entry.

Repro. bench/install/workspaces.sh (new) generates a root package.json with "workspaces": ["packages/*"] and N directories packages/p<i>/package.json, runs bun install from a clean tree and then bun update -r, and prints the median peak RSS, minor faults and CPU from GNU time. No registry access. Manifest kinds: two-key (name and version), full (975 bytes) and escaped (19 scripts of 19 lengths, each with an escaped quote).

Measurements. linux-x64 only. "main" is 13a98b0dbd1, which contains #44560 and #44575 (mimalloc pin 92ef6587). "this PR" is the branch on top of it. Both are local release builds from one toolchain, without the order file that CI links with. 1.3.14 and 1.4.2 are the published binaries, which are linked with the order file. So compare main with this PR, and read the two published columns as context. Median of 5 interleaved runs.

Peak RSS of bun install in MB, and minor page faults in parentheses:

escaped, 3,000 117.1 469.1 680.6 163.8

The lines that the design review asked for:

  • RSS for each workspace (slope from 1,000 to 3,000): full 24.1 KB, two-key 9.1 KB, escaped 27.5 KB (main 49.8 / 36.5 / 203.2, 1.3.14 27.8 / 5.9 / 30.7).
  • mi_heap_new / mi_heap_destroy for each install (gdb breakpoints): 2N+5 / 2N+3, two heaps live at exit (main 4N+7 / 3N+4, N+3 live). The same with a lockfile and with --frozen-lockfile. bun pm ls from a member directory: N+4 / N+2 (main 3N+4 / 2N+2), and 24.4 MB against 106.4 MB in the 3,000-workspace repo. bun update -r: 5N+10 / 5N+8 (main 8N+14 / 7N+11).
  • A no-workspace install: 3 / 1 heaps (main 5 / 2). With 8 file: dependencies: 11 / 9 (main 13 / 10). Its one cache miss, a 206-byte package.json: 16,178 instructions and 46 allocator calls (main 32,080 and 54). One workspace in the middle of a 100-workspace install (get_with_path): 33,672 instructions (main 55,056).
  • CPU at 3,000 workspaces (user plus system, 24 interleaved rounds after a warm-up, median): two-key 0.140 s (main 0.204 s, 1.3.14 0.147 s), full 0.334 s (main 0.409 s, 1.3.14 0.377 s). The median paired difference to main is 63 ms (95% CI 59 to 84 ms) and 70 ms (62 to 88 ms).
  • A replaced tree: 59 nodes of 40 bytes for the 975-byte package.json, counted in gdb. The list buffers of a tree were never freed, before or after.
  • release .text: 80,732,817 bytes (main 80,733,585, delta -768).
  • 65,000 workspaces: exit 0 at 544 MB (main: SIGABRT oh no: Bun has run out of memory. at 1.9 GB. main at 64,000: exit 0 at 2,278 MB).
  • bun.lock is byte-identical to main on the two-key, full and escaped repos of 1,000 workspaces.

Instructions are counted by single-step in gdb from the entry of the function to its return. perf is not usable in this environment and valgrind is not installed.

Why a live heap is expensive. A heap shares no page with another heap, and each size class needs its own 64 KiB page. A standalone probe against the pinned mimalloc (3,000 entries of 60 small blocks) measured 29.1 KB for each entry with one size class, 50.0 KB with three and 66.7 KB with six. The same blocks in mi_heap_main() cost 2.5, 3.5 and 5.8 KB. sizeof(mi_theap_t) is 8,240 bytes and sizeof(mi_heap_t) is 2,088 bytes.

Escaped strings. The parser decodes a string that has an escape into a block of its own in the arena. Each length lands in its own size class, so each one opened one more page in the heap of that entry. That is the escaped row: 203 KB for each workspace on main.

The abort. Each live heap takes one of 64,512 thread-local slots in mimalloc. When none is left, mi_heap_new() returns NULL and bun reports out of memory. This change removes the package.json cache from that limit. Other owners of one heap for each item can still reach it: Bun.Transpiler (#32384, closed), FileSystemRouter (#42920), the shell (#42928).

The tests.

  • The count test runs parseLockfile from bun:internal-for-testing on an npm lockfile with 5 and with 50 workspaces, in a fresh bun -e process. The npm migration reads each workspace package.json through the cache. The test reads heapStats().mimalloc.heaps around each call. On main the number of live heaps grows by one for each workspace, and with the change it does not grow. It also checks that at most one heap is created for each workspace (main: three). That one is the scratch arena of process_workspace_name, see install: three mimalloc heaps are created and destroyed for each package.json #44635. This path does not reach Package::parse_with_json_impl.
  • The RSS test installs two repos with 1,000 workspaces each, which hold the same bytes. In one repo the 19 scripts of a manifest have 19 lengths, in the other they have one length. With a heap for each package.json the first repo peaks above the second by 143 MiB on a release build of main and by 250 MiB on a debug build. With the change the difference is 0 MiB on a release build. On a debug build it is 10 MiB, which is the growth of the launcher process between the two installs. The bound is 48 MiB on every platform.
  • The RSS test spawns the installs from a small bun -e script through expectRssDeltaBelow. On Linux, ru_maxrss of a child is never below the peak RSS of the process that spawned it, because exec keeps the high-water mark of the old address space. From the test runner that floor is about 45 MB on a release build and 350 MB on a debug build.
  • The first form of the RSS test compared one repo with an empty project. It failed on Windows only, see bun install zero-fills one path buffer of lockfile string space for each workspace (98 KB each on Windows) #44634.

Suites. On a release build with ASAN, through scripts/runner.node.ts: every file in test/cli/install/ and test/cli/install/migration/, and test/cli/update_interactive_*. That run was on an earlier base of this branch (f4d755a9cf) and included the scratch-heap change that has since moved to #44635. These did not pass, for reasons that main shares:

  • bun-install.test.ts (13 tests) and migration/complex-workspace.test.ts need bitbucket.org, gitlab.com or another external host, which this environment blocks.
  • bun-security-scanner-matrix-with-node-modules.test.ts reached the time limit of the runner while it still passed tests. The without-node-modules file was not run.
  • bun-lock.test.ts "peer no published version satisfies (hoisted linker) > declared by a registry package" and three manifest cache tests in bun-install-registry.test.ts fail in some runs. On an ASAN build of main the first failed in 2 of 6 runs and the second group in 1 of 5 runs. The second install finds no cached manifest on disk.

Considered, in more detail.

  • PackageManager::ast_arena is the existing process-lifetime arena for package.json nodes. PackageManager::init fills the cache before the manager and its arena exist, and 24 call sites of get_with_path would take one more argument. It frees nothing in a release build either.
  • One arena owned by the cache costs the same RSS and keeps one more heap in each process.
  • A small-arena mode in MimallocArena adds a branch to every arena allocation in the parser and the bundler.
  • An entry that keeps only the source, and builds the tree for the commands that edit it, would keep less for each file. It changes every reader of .root and turns a cache hit into a parse. It is a larger change that can follow json, pnpm: build parsed trees in the arena of their owner and delete Expr::deep_clone #44222.

Found on the way, not changed here.

Self-review. Not done: a measurement on Windows or macOS. Every figure here is linux-x64, except the 122 MiB from Windows CI. The commit charge on Windows, where mimalloc commits each fresh page in full, was not measured.

no test proof · iteration 1 · platform-specific test(s) that do not run on this machine, deferring to CI, which covers all platforms: test/cli/install/bun-workspaces.test.ts

Each entry of WorkspacePackageJSONCache owned a mimalloc heap for the
nodes of its tree. A heap costs 30 KB or more of RSS, and mimalloc has
about 64,500 heap slots. The nodes now go to the process heap, as the
list buffers of the same trees already do, and are not freed.

MapEntry::json_arena and impl Default for MapEntry are gone. The entry
is inserted with StringHashMap::get_or_put_value, which no longer needs
V: Default. The editors in update_interactive_command allocate spliced
nodes in the CLI arena.
process_workspace_name and Package::parse_with_json_impl each created a
mimalloc heap for every package.json, to transcode or copy strings. The
strings of a parsed package.json are UTF-8, so both read them in place
with Expr::as_utf8_string_literal.

Status

Reproduced on release builds of main at 13a98b0dbd1 (linux x64): bun install in a repo with 3,000 workspace package.json files of 975 bytes peaks at 165.3 MB of RSS, against 103.5 MB on 1.3.14. gdb counts 4N+7 mi_heap_new calls for N workspaces, and N+3 heaps are live at exit. With this change the install peaks at 88.5 MB and two heaps are live at exit.

Two tests in test/cli/install/bun-workspaces.test.ts fail on main and pass with the change: a count of live mimalloc heaps around the npm lockfile migration, and a peak RSS difference between two repos that hold the same bytes (about 250 MiB on a debug build of main against a bound of 48 MiB).

The self-review is done. Its findings moved the scratch-heap cleanup out of this PR (#44635) and added the bench script bench/install/workspaces.sh. The path reservation that it found is in #44634.

Walkthrough

The package JSON cache no longer retains an owned arena per entry. Interactive update edits use the CLI arena. New tests and a benchmark measure workspace-related memory use and resource consumption.

Changes

Workspace memory handling

Layer / File(s) Summary
Cache parsing and insertion
src/collections/array_hash_map.rs, src/install/PackageManager/WorkspacePackageJSONCache.rs
MapEntry no longer stores an owned JSON arena. Parsing and root cloning use a borrowing-default arena. Cache insertion uses get_or_put_value; that method was moved without a behavior or signature change.
Interactive update arena
src/runtime/cli/update_interactive_command.rs
Dependency version and catalog edit nodes now use the CLI arena.
Workspace memory tests
test/cli/install/bun-workspaces.test.ts
New tests check mimalloc heap counts during lockfile parsing and compare peak RSS for installs with 1,000 workspaces.
Install and update benchmark
bench/install/workspaces.sh
A new benchmark generates workspace manifests and reports median resource measurements for install and update runs across configured binaries.

Priority: ➖ Normal

Merge Risk: ⚪ Minimal · up to c2394

The change reduces per-package cache heap overhead while keeping edited package data available through installation. Update benchmark results require a successful matching install baseline; no actionable merge risk remains.

Nothing blocking. The comments below are optional suggestions. There is no need to push a fix for them before merging.

Beyond the inline finding, I also checked that no reference to json_arena remains under src/, that cli_arena() in src/runtime/cli/mod.rs is a process-lifetime static so the nodes update_interactive_command.rs splices into the cached root survive the initialize_store() reset, and that expectRssDeltaBelow in test/harness.ts already applies the debug bound and disables the ASAN quarantine, so the new RSS test needs no separate isASAN branch.

Extended reasoning...

The change removes the per-entry mimalloc heap from WorkspacePackageJSONCache in favor of the process heap, moves get_or_put_value off the V: Default bound, repoints two AST splice sites in update_interactive_command.rs at the CLI arena, and adds two memory-regression tests plus a benchmark script; it touches no security-sensitive surface. It is an allocator-lifetime change in native install code with an acknowledged trade-off (replaced trees now leak), and the inline finding on test cost already signals a human look.

Re-reviewed after ffe22be: the automated review found no bugs in this version, and both new tests now take the file's install slot. Because this deliberately trades a per-entry heap for AST nodes that are never freed (replaced trees on reparse_root, removed entries in bun pm pack) and the description notes a three-hunk conflict with #44222, a maintainer look at that trade-off and the landing order is still worthwhile.

What was reviewed:

  • Arena::borrowing_default() wraps mi_heap_main() with owns: false, so its Drop is a no-op and the cached root cannot dangle; every get_with_path caller runs on the package-manager/main thread, matching the main-heap contract.
  • get_or_put_value is only reached after the contains_key check, so the move out of the V: Default block changes no behavior; no remaining references to json_arena in src/.
  • update_interactive_command.rs now splices nodes from cli_arena(), which is process-lifetime and already used by the adjacent cli_dupe call for the string bytes.
  • The bench header's "19 scripts of 19 lengths" matches the generator loop (8..883, 19 entries).
Extended reasoning...

The change removes the per-entry mimalloc heap from WorkspacePackageJSONCache and parses/deep-clones cached package.json ASTs into the process main heap, moves a StringHashMap helper between impl blocks, and repoints two update-interactive editors at the CLI arena; it adds a Linux benchmark script and two concurrent install tests. It touches no auth, crypto, or input-validation surface; the security-relevant aspect is allocator ownership, and the borrowing arena's no-op Drop plus main-thread-only callers make the lifetime sound. Deferral rather than approval rests on the intentional never-freed trees (a design trade-off the author quantifies but a maintainer should accept), the stated ordering dependency on #44222 that conflicts in the same file, and the inability to verify the heapStats().mimalloc.heaps stat in this checkout because the mimalloc vendor tree is not present.

I re-reviewed the latest push and didn't find any bugs; the heap-count and RSS tests now take an install slot, which covers the earlier concern. Because this trades per-entry freeing for never-freed trees in the process heap (a design choice that also interacts with the stated #44222 landing order), a human look is still worthwhile.

What was reviewed:

  • get_or_put_value replacing get_or_put + overwrite: get_with_path checks contains_key first, so the insert path never hits an occupied entry and the moved method body is unchanged.
  • cli_arena() for the spliced Expr nodes in update_interactive_command.rs: process-lifetime, never reset, so the nodes outlive the initialize_store() reset like the old json_arena did.
  • Arena::borrowing_default()'s Drop is a no-op and reset() is debug-asserted off, so the cached root cannot be invalidated by the temporary going out of scope; all cache callers run under &mut PackageManager on the main thread.
Extended reasoning...

The change deletes the per-entry mimalloc heap from WorkspacePackageJSONCache::MapEntry and parses/deep-clones cached package.json ASTs into the process main heap instead, relocates StringHashMap::get_or_put_value out of the V: Default impl, repoints two update-interactive splice sites at the CLI arena, and adds a Linux benchmark script plus two regression tests. It touches no security-sensitive surface (no auth, parsing of untrusted input is unchanged). The code is small and behavior-preserving on the insert and splice paths, but it intentionally makes replaced or removed trees unfreeable and the PR itself describes a required landing order with another open PR, which is a design tradeoff a maintainer should confirm rather than something an automated review can settle.
