feat: add Criterion benchmarks for safety layer hot paths - #836
Conversation
Add benchmark suite using Criterion.rs for performance-critical paths: - benches/safety_check.rs: Sanitizer (clean/adversarial), Validator (normal/long/tool params), LeakDetector (clean/secrets/HTTP scan) - benches/tool_dispatch.rs: JSON parsing, schema validation patterns, tool output serialization CI compiles benchmarks on every PR to prevent regressions. Pull request overview
This PR adds Criterion benchmarking infrastructure, but also bundles several broader refactors and behavior changes across initialization, onboarding, routines, tools, and job execution.
Changes:
- Add Criterion benchmarks (safety layer + tool dispatch) and a CI job to compile benches (
cargo bench --no-run). - Refactor “module-owned initialization” by extracting setup logic into module factory helpers (DB handles, secrets store creation, orchestrator setup, managed tunnel startup, WASM channel setup, MCP client factory).
- Introduce new runtime behaviors: quick onboarding mode, per-job token budgeting, and optional lightweight-routine tool execution (with new routine config knobs), plus various logging level adjustments.

The PR title/description focus on adding Criterion benchmarks, but this diff also includes substantial runtime behavior changes (quick onboarding, tool approval policy changes, routine tool execution loop, orchestrator/tunnel/module-init refactors, token budgeting, etc.). This makes the PR hard to review and increases merge risk; please either split the non-benchmark changes into separate PRs or update the PR title/description to accurately reflect the full scope.

execute_lightweight_with_tools passes all registered tool definitions to the LLM (ctx.tools.tool_definitions()), but execute_routine_tool will later reject any tool whose requires_approval() is not Never. Exposing tools that can never run in lightweight routines is likely to waste iterations/tokens and produce confusing failure loops. Consider filtering the tool definitions up-front to only include tools that are actually allowed in lightweight routines (or providing a dedicated lightweight-tool registry/allowlist).

init_cli_tracing() / init_worker_tracing() set up a default fmt() subscriber without using the TruncatingStderr writer that this module is built around. If a user sets RUST_LOG=debug, CLI/worker processes can again emit very large events to stderr (the problem this module doc comment describes). Consider wiring these init helpers through tracing_subscriber::registry().with(fmt::layer().with_writer(TruncatingStderr::default()))... (or factoring a shared initializer) so truncation applies consistently.

In http_request_scan, the benchmarked closure allocates header Strings and the slice literal on every iteration (to_string() calls). This will inflate the measured time with allocation overhead rather than primarily measuring scan_http_request. Consider constructing the headers/body once outside the iter and passing references (or using iter_batched) to isolate the scanning cost.

Fixed in 219a2ce — header allocations moved outside b.iter().

These JSON parsing benchmarks currently ignore the Result from serde_json::from_str. If either JSON string becomes invalid, the benchmark will silently measure error construction instead of parsing. Consider asserting success (e.g., via expect/unwrap) so the benchmark fails loudly when inputs are malformed.

COPY benches/ benches/ isn’t needed for cargo build --release --bin ironclaw and will invalidate Docker layer caching whenever benchmarks change, increasing image build time. Consider dropping this copy (or moving it behind a build arg / separate stage) unless the image build needs to compile/run benches.

Kept with comment — [[bench]] entries require source files for manifest parsing, so removing COPY breaks the Docker build.

Most b.iter closures discard the return value from sanitize_tool_output, so the optimizer may be able to eliminate some/all of the work. Feed the result into criterion::black_box (or return it from the closure) to ensure the pipeline actually runs during the benchmark.

Leak detector benchmark iterations discard the results of scan / scan_and_clean / scan_http_request. Since these functions are side-effect free on clean inputs, the compiler may elide work; ensure the return values are consumed via black_box (or returned) to prevent dead-code elimination.

The benchmark inputs include strings that look like real credentials (AWS access key ID and a GitHub token-formatted ghp_ value with the typical length). These often trigger secret scanners and can block pushes/CI; prefer non-matching placeholders or construct the token pattern in a way that won’t be detected as a real token in source (while still exercising LeakDetector).

This benchmark constructs strings that match common secret formats (AWS access key ID + GitHub ghp_ token length). These often get flagged by secret scanning and can block the PR; use placeholders that don’t match scanners, or assemble the pattern in a way that avoids static detection while still exercising LeakDetector.

Overall this is a solid addition. The safety layer is a hot path and having regression benchmarks for it is valuable. A few items to address:
Naming: tool_dispatch.rs is misleading
This file benchmarks the SafetyLayer pipeline and JSON parsing, not tool dispatch (registry lookup, trait dispatch, etc.). Suggest renaming to safety_pipeline.rs or safety_layer.rs to match what it actually measures. The benchmark group name safety_pipeline already reflects the real content.
Unused async_tokio feature on criterion
Neither bench file uses async benchmarks. The features = ["async_tokio"] on the criterion dependency pulls in unnecessary compile-time cost. Drop it:
criterion = { version = "0.5" }If async benches are planned for the future, add the feature then.
JSON parsing benchmarks are low-signal
bench_json_tool_params benchmarks serde_json::from_str -- that's a third-party library with its own benchmarks. This doesn't exercise any ironclaw code. Consider replacing with a benchmark that actually exercises tool-related ironclaw code (e.g., ToolRegistry::get lookup, parameter schema validation against a tool's declared schema, or validate_tool_params on adversarial inputs).
Missing edge cases in benchmark inputs
The leak detector benchmarks are good but could benefit from a "many false positives" case -- content with strings that look like keys but aren't (e.g., base64-encoded data, hex strings of similar length to API keys). This is where regex-based detection tends to regress in performance.
The validator benchmarks don't test deeply nested JSON for validate_tool_params, which is a realistic concern for complex tool schemas.
CI job: cargo bench --no-run will compile with default features only
The bench-compile CI job runs cargo bench --no-run without specifying features. If the bench files import types that are behind feature gates, this could silently succeed or fail depending on defaults. Consider using --all-features to match the project's test CI convention, or at minimum document the assumption.
Dockerfile change is correct
The COPY benches/ benches/ addition is necessary since [[bench]] entries in Cargo.toml cause manifest parsing to fail if the sources don't exist. Good catch.
Minor: no #[allow(unused)] or conditional compilation concerns
Both bench files compile cleanly against the public API. The imports look correct.
…canners Construct AWS key and GitHub token patterns via format!() concatenation so the literal strings don't appear in source and trigger push protection or secret scanning in CI pipelines. The resulting strings still match LeakDetector patterns for valid benchmarking. [skip-regression-check] Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>

tool_dispatch.rsnaming is still misleading. The file benchmarksSafetyLayerpipeline and JSON parsing -- not tool dispatch. Please rename tosafety_pipeline.rs(and update the[[bench]]entry in Cargo.toml). This is a small change and avoids confusion for anyone runningcargo benchin the future. -
async_tokiofeature still on criterion. Neither bench file uses async. This pulls in unnecessary dependencies. Change to:criterion = { version = "0.5" }
-
JSON parsing benchmarks (
bench_json_tool_params) are still low-signal. These benchmarkserde_json::from_strwhich is a third-party library -- not ironclaw code. Replace with something that exercises actual ironclaw logic, e.g.,Validator::validate_tool_paramswith deeply nested JSON, orSafetyLayer::sanitize_tool_outputwith large payloads near the truncation boundary. If you want to keep them as a baseline reference, at least add a comment explaining the rationale. -
CI
cargo bench --no-runshould specify features. The bench files import fromironclaw::safetyandironclaw::configwhich may behave differently under feature flags. Use--all-featuresto match the project's clippy/test CI convention, or at minimum--features postgres, libsqlto verify both backends don't break the manifest.
New observations on the latest diff:
-
Copilot
black_boxcomments are resolved. The author's response that Criterion auto-appliesblack_boxtoiterclosure return values is correct -- this is documented Criterion behavior. No action needed there. -
Dockerfile
COPY benches/is necessary and correctly justified. The[[bench]]manifest entries require sources to exist. The added comment explains this well. -
The Copilot comments about
routine_engine.rsandtracing_fmt.rsare noise -- those files aren't part of this PR's changes. The author correctly flagged this.
Overall: The benchmarks measure the right things (sanitizer, validator, leak detector, safety pipeline) and the test inputs are well-chosen with clean/adversarial/secret-bearing variants. Items 1-4 above are the remaining action items -- 1 and 2 are trivial, 3 and 4 are worth doing before merge.
…marks 1. Rename `tool_dispatch.rs` → `safety_pipeline.rs` to match actual content (SafetyLayer pipeline benchmarks). 2. Drop unused `async_tokio` feature from criterion dependency. 3. Replace serde_json::from_str benchmarks (third-party only) with Validator::validate_tool_params exercising IronClaw's recursive validation on simple, complex, and deeply nested JSON inputs. 4. Add `--all-features` to CI bench-compile to match clippy/test convention and verify both DB backends. Addresses zmanian's review feedback on PR #836. Building complex nested JSON via a raw string + .unwrap() is brittle (easy to introduce mismatched braces/commas) and failures only show up at bench runtime (the CI job here only compiles). Prefer constructing nested_params with serde_json::json!({...}) (or Value builders) so the structure is validated by Rust’s syntax and is easier to edit safely.

Good addition. The benchmarks target the right hot paths -- sanitizer, validator, leak detector, and the full SafetyLayer pipeline are all on the critical path for every inbound/outbound message.
Code observations:
-
Benchmarks are well-structured. Good use of
black_box, meaningful input variants (clean vs adversarial vs secret-bearing), and the runtime-built secret strings to avoid tripping CI scanners is a nice touch. -
.unwrap() usage in benchmarks is fine per project standards (only forbidden in production code).
-
Criterion dep is dev-only -- correctly placed under
[dev-dependencies]in Cargo.toml. The transitive dep footprint (ciborium, plotters, rayon, etc.) is standard for Criterion 0.5 and acceptable for dev-only. -
Dockerfile change is correct --
[[bench]]entries in Cargo.toml require the source files to exist forcargoto parse the manifest, even for non-bench builds. -
CI job is compile-only (
--no-run) which is the right choice -- avoids flaky timing-dependent failures in CI while still catching compilation regressions.
One note:
- Merge conflict: This PR has CONFLICTING mergeable status. Needs a rebase onto the target branch before merge.
LGTM pending rebase.
