📝 WalkthroughWalkthroughThe PR adds a synchronous Bun command runner and injects it into the canary workflow. It exports structured canary entry points, centralizes qualification dependencies, and replaces subprocess-heavy tests with recording-based direct tests. ChangesCanary command execution
Estimated code review effort: 4 (Complex) | ~60 minutes Merge Risk: 🟡 Moderate · up to The PR centralizes subprocess execution for canary operations, but timeout and signal-termination outcomes can still be reported incorrectly when a child handles termination, potentially misclassifying failures and producing inaccurate canary error messages. Merge should wait for this behavior to be corrected or explicitly accepted by the owner. Sequence Diagram(s)sequenceDiagram

481-488: 🩺 Stability & Availability | 🔵 Trivial | ⚡ Quick winConsider bounding network commands with the existing timeout budget.
processResultnever passestimeout, so every command it runs can block without a bound. That includes the network paths:git ls-remoteinproveCandidateRef,git pushinpublishTarget,git cloneininstallCandidate,gh repo createincreateTarget, andgh api userinpreflight. OnlywaitForRunat line 989 applies a timeout today, althoughCANARY_NETWORK_COMMAND_TIMEOUT_MSalready expresses the intended budget.The new
CommandRunnercontract now supportstimeout, so a hung canary run can be bounded here. Add an optional timeout parameter and pass the network budget at the network call sites.♻️ Proposed timeout seam
function processResult( command: string[], allowFailure = false, workingDirectory = root, environment?: Record<string, string | undefined>, commandRunner: CommandRunner = bunCommandRunner, + timeout?: number, ): string | undefined { - const result = commandRunner.run(command, { workingDirectory, environment }) + const result = commandRunner.run(command, { workingDirectory, environment, timeout })🤖 Prompt for AI Agents

215-221: 📐 Maintainability & Code Quality | 🔵 Trivial | 💤 Low valueName the credential-helper identity branch instead of keying on the
"fake"token value.The branch depends on
options.environment?.GH_TOKEN === "fake", which must match the password returned at line 257. WhenhttpsServerIdentityis unset, both branches return the same value, so the condition only matters for the mismatch scenario. A named constant makes the coupling explicit and prevents silent drift if the helper password changes.♻️ Proposed change
+ // The credential helper at `git credential fill` returns this password, so a + // `gh api user` call carrying it represents the HTTPS server-side identity. if (command[0] === "gh" && command[1] === "api" && command[2] === "user") { return output( - options.environment?.GH_TOKEN === "fake" + options.environment?.GH_TOKEN === HELPER_PASSWORD ? (this.scenario.httpsServerIdentity ?? "myagentdojo") : "myagentdojo", ) }Define the constant next to the runner:
const HELPER_PASSWORD = "fake"🤖 Prompt for AI Agents

Ensure the credential-helper password returned by the related helper path uses the same constant so both branches remain coupled if the password changes.
1026-1029: 🔒 Security & Privacy | 🔵 Trivial | ⚡ Quick winMake the leak assertion cover the channels that carry the password, and assert the pre-publication failure.
Line 1029 stringifies only
record.command. The credential password never travels in the argument vector;resolveTransportIdentitypasses it throughoptions.environment.GH_TOKEN, and the helper request travels throughoptions.input. The assertion therefore proves little about exposure.The test name also claims failure before publication, but no assertion checks that no push occurred.
🧪 Proposed change
- expect(JSON.stringify(runner.commands.map((record) => record.command))).not.toContain("password=fake") + expect(runner.commands.some((record) => record.command[1] === "push")).toBe(false) + expect( + runner.commands.flatMap((record) => [...record.command, record.options.input ?? ""]), + ).not.toContain(expect.stringContaining("password=fake"))🤖 Prompt for AI Agents

command runner to use result.exitedDueToTimeout for exit code 124, while
preserving a distinct status for other signal terminations instead of treating
SIGTERM as a timeout. Also handle piped stdout and stderr as buffers when the
process ends via a signal, while preserving the existing trimOutput behavior for
normal string output.
In `@scripts/ship-canary.test.ts`:
- Around line 809-811: Strengthen the timeout assertion in the polls check so
every command has a defined per-command timeout and that timeout is at most 25.
Do not default undefined values to zero; update the predicate around
runner.commands and preserve the existing non-empty poll assertion.
- Around line 118-168: Update both subprocess classification tests around the
Bun.spawnSync invocations to pass HEAD for both --base and --head instead of
origin/main, and change the JSON test’s base and head expectations to HEAD while
preserving the existing assertions.

Summary
Continues the scripts-layer architecture work after harness identity and structural release validation. This PR gives
ship-canaryone typed subprocess seam, so identity, transport, publication, polling, and installation behavior can be tested directly in TypeScript without fake shell executables.
