ci(nightly-next): G5 lets a commit whose nightly waits for its own tree promote before the tree publishes - #27498
Leo: "it is unacceptable to have nightlies >30min out of date."
What is slow
A landing that changes the cmux-tui tree key waits for its tree before its NEXT nightly can start. Main's promote guard (G5) refuses a commit until its tree-commit marker exists. Measured on today's feat-cmux-next pushes (Actions jobs API, cmux-tui-artifacts runs 40913738554, 40918933039 and 40921878495):
step after the landing
ends at
the four build / build <target> legs (Linux, 32 vCPU)
13-15 min
publish to R2 (commit-addressed, attested manifest)
21-22 min
publish tree-addressed cmux-tui
26 min
mark the commits whose tree is ready (the G5 marker)
27-28 min
Only then does the nightly start, and the nightly itself takes 24-40 min from creation to publish-nightly (median about 30, runs 40868602625 to 40920248555). So a tree-changing landing publishes 52-58 min after it lands. About a quarter of landings change the key.
What changes
G5 (scripts/ci/promote-nightly-next.mjs) still refuses a 404 marker, with one exception:
the commit is a feat-cmux-next commit, not a train commit;
its own .github/workflows/nightly.yml, read through the contents API at that SHA, has the exact line NIGHTLY_NEXT_TREE_AT_INSTALL: v1.
That line is the contract a feat-cmux-next follow-up adds to nightly.yml. The nightly then:
compiles the app at once;
waits for the commit's own attested commit-addressed manifest before it installs the client, with the same install-cmux-tui-client.sh command and the same manifest, so the bytes are unchanged;
runs publish-nightly only once that commit's tree-commit marker exists and names the installed commit.
The check G5 makes moves into the run; it is not dropped.
Everything else refuses exactly as before:
a marker read failure (anything but a clean 404) never takes the exception, and the workflow is not read;
an unreadable nightly.yml refuses, and the reason names both the missing marker and the read failure;
so does a file without the exact line (a comment that mentions it, or a v2, does not count);
a train commit always needs its marker.
Until feat-cmux-next ships that nightly.yml, no commit has the line, so this changes nothing on its own.
Tests
tests/test_nightly_promotion_admission.py, 6 new cases (94 in all, all pass):
a commit with the line and a 404 marker promotes, with a notice;
the line must match exactly;
an unreadable nightly.yml refuses;
marker read failures never take the exception and read no workflow;
a published tree reads no workflow;
the reader asks the contents API for the raw file at the SHA, and refuses a directory.
The harness injects readWorkflow beside readTreeMarker. 3 of the 6 fail on base (the others assert behaviour base already has).

No new timer or loop. The only new API call is one contents read, and only for a commit whose marker is missing.
Risk: a promoted commit whose tree build then fails makes a nightly that fails at install and publishes nothing; the feed keeps its last build, as with a tip that does not compile. The feat-cmux-next half requests such a commit only while an artifacts run for its tree is active.

Summary by cubic
Shrinks the gap from a tree-changing feat-cmux-next landing to its nightly: G5 now lets a commit promote before its tree publishes, when that commit's own nightly is set up to wait for the tree at install.
promote-nightly-next.mjs still refuses a 404 marker, except for a feat-cmux-next commit whose .github/workflows/nightly.yml at that SHA contains the exact line NIGHTLY_NEXT_TREE_AT_INSTALL: v1.
The nightly compiles the app immediately, installs the client from the commit's attested manifest, and runs publish-nightly only once the commit's marker exists — the same G5 check, moved into the run.
The exception fires only on a structured clean 404, never on read failures or malformed markers; train commits, unreadable nightly.yml files, and files without the exact line refuse exactly as before.
Adds 6 test cases in tests/test_nightly_promotion_admission.py covering the exception path, the exact-match requirement, read failures, and the contents-API read.
Until the feat-cmux-next half ships that nightly.yml line, no commit matches, so this PR changes nothing on its own.
Written for commit d2a9efb. Summary will update on new commits.
Summary by CodeRabbit
Bug Fixes
Improved nightly release promotion in a specific case where a commit’s tree marker is missing but its workflow confirms the required tree-at-install setting.
Promotion remains blocked when the workflow cannot be read, the required setting is absent or different, or the tree-marker check fails unexpectedly.
This helps keep eligible nightly releases moving while preserving safeguards against incomplete or unverifiable builds.
…ee promote before the tree publishes
A tree-changing landing waited about 27 minutes for its cmux-tui tree
(build, R2 upload, tree publish, marker) before main's promote guard let
nightly-next move to it, and only then did its 25-30 minute nightly start.
G5 keeps refusing a 404 marker, except for a feat-cmux-next commit whose own
nightly.yml carries the line `NIGHTLY_NEXT_TREE_AT_INSTALL: v1`: that nightly
compiles the app at once, waits for the commit's attested tree before it
installs the client, and publishes only once the marker exists. A marker read
failure, a train commit, an unreadable nightly.yml or a file without the
exact line refuses as before, so nothing changes until feat-cmux-next ships
that nightly.yml.

Promotion now distinguishes a cleanly missing tree marker from other marker failures. For a non-train commit with a clean 404, it reads that commit’s nightly workflow and proceeds only when the exact setting is present. Tests cover refusal paths and workflow reads.

Summary
Classify marker results and read workflow scripts/ci/promote-nightly-next.mjs, tests/test_nightly_promotion_admission.py
The tree-marker check returns structured results that distinguish a clean 404 from other failures. A workflow reader fetches the raw workflow at the requested commit SHA.
Apply the missing-marker exception scripts/ci/promote-nightly-next.mjs, tests/test_nightly_promotion_admission.py
For a non-train commit with a clean 404, promotion proceeds only if the commit’s workflow contains the exact setting. Tests cover refusal conditions and cases that do not read the workflow.

The title names the main change: G5 now lets a feat-cmux-next commit whose nightly waits for its own tree promote before the tree publishes. This matches the raw summary and the objectives. The title is long at 105 characters, but it is specific and descriptive.
Full details: Description check
Explanation
The description follows the template in substance. It has a Summary that states the problem (slow tree-changing landings), the mechanism (the G5 exception and the exact NIGHTLY_NEXT_TREE_AT_INSTALL: v1 line), and the resulting behavior. It has a Testing section that names the test file, the 6 new cases, the 94-case total, and the base-versus-head failures. It also gives a Performance section with measured timings and a risk note. The template's Changelog, Proof, and Checklist sections are not filled in. The Changelog section is missing, though it is internal CI-only work and should read 'none'. The Testing section does not have the 'Observed / Not run' subsection that the template asks for on bug fixes, and it does not clearly say whether the test run was against the tests, CI, or local. Those gaps are minor, so the description is mostly complete.

The changes add a nightly workflow contents read and alter tree-marker admission. They do not affect Cloud terminal creation, persistent transport, cmux-tui client or carrier spawning, PTY readiness, manual renderer admission, input ownership, authentication, idempotency, revision fences, or leases.
Full details: Cmux Swift Actor Isolation
Explanation
The pull request changes only scripts/ci/promote-nightly-next.mjs and tests/test_nightly_promotion_admission.py. The diff contains no Swift changes, so it introduces no Swift 6 actor isolation issue.
Full details: Cmux Swift Blocking Runtime

The rule applies to browser socket automation in Sources/TerminalController.swift and Packages/macOS/CmuxControlSocket/Sources/CmuxControlSocket/Wire/ControlCommandExecutionPolicy.swift, including WebKit/AppKit waits and worker routing. No browser automation command, WebKit/AppKit access, or socket-worker policy change is present, so this check is not applicable.
Full details: Cmux Expensive Synchronous Load
Explanation
PASS: The pull request changes only scripts/ci/promote-nightly-next.mjs and tests/test_nightly_promotion_admission.py. It adds JavaScript and Python CI logic, with no production Swift changes or expensive synchronous agent-history loads covered by this check.
Full details: Cmux Cache Substitution Correctness
Explanation
The production diff does not replace a fresh authoritative read with a cache. It adds an SHA-specific GitHub contents read for .github/workflows/nightly.yml and uses a structured tree-marker result. The only Map cache in the file memoizes compare API requests within one decision and is unchanged by this PR; it is not used for persistence, history, undo, or snapshot data. No custom-check failure condition is introduced.
Full details: Cmux No Hacky Sleeps
Explanation
The production diff adds workflow and marker checks only. It adds no sleep, timer, polling loop, fixed backoff, or wall-clock wait. Existing sleep(delayMs) admission/retry paths are unchanged. The new waitsForTreeAtInstall function reads a workflow file; it does not delay execution. Test scaffolding remains test-only.
Full details: Cmux Algorithmic Complexity
Explanation
The production diff adds one contents-API read and a single linear scan of the commit's fixed workflow text at scripts/ci/promote-nightly-next.mjs:179-186. It does not add nested scans, per-target rescans, sorting/filtering in a hot path, in-memory joins, or an algorithm for scalable user-owned records. The test-only collection changes are exempt by the rule.
Full details: Cmux Swift Concurrency
Explanation
The pull request changes only scripts/ci/promote-nightly-next.mjs and tests/test_nightly_promotion_admission.py. It introduces no cmux-owned Swift code and does not introduce or expand Swift concurrency patterns.
Full details: Cmux Swift `@Concurrent`
Explanation
The pull request changes only scripts/ci/promote-nightly-next.mjs and tests/test_nightly_promotion_admission.py. It introduces no Swift files or Swift code, so the @concurrent check is not applicable.
Full details: Cmux Swift Package Boundaries
Explanation
The pull request changes only scripts/ci/promote-nightly-next.mjs and tests/test_nightly_promotion_admission.py. The reviewed diff contains no Swift, Xcode project, or Swift package changes, so the Swift package boundary rule does not apply.
Full details: Cmux Swiftpm Lockfiles
Explanation
The PR changes only scripts/ci/promote-nightly-next.mjs and tests/test_nightly_promotion_admission.py. It does not change a SwiftPM package, Package.swift, .gitignore, Xcode project or workspace, workflow file, dependency declaration, or any Package.resolved file. The SwiftPM lockfile policy therefore has no applicable failure condition.
Full details: Cmux Swift Logging
Explanation
PASS: The PR changes only scripts/ci/promote-nightly-next.mjs and tests/test_nightly_promotion_admission.py. It adds no Swift files or production Swift logging. The only stdout match is test harness output capture, which is allowed.
Full details: Cmux User-Facing Error Privacy
Explanation
PASS. The production changes affect the internal GitHub Actions nightly promotion guard. New refusal reasons and notices appear in the workflow summary, core.setFailed, or CI notices, with no concrete path to a cmux app UI, product CLI, or product API. The added workflow path, configuration key, GitHub contents-read status, SHA, and recovery commands are operator diagnostics in internal CI, which the rule allows. Test changes are also allowed.
Full details: Cmux Full Internationalization
Explanation
PASS. The production change is limited to the CI promotion guard in scripts/ci/promote-nightly-next.mjs. Its added strings are CI notices, refusal reasons, comments, and literal workflow/config tokens, not Swift UI text, web UI/API copy, rendered markdown, metadata, or user-facing data. The Python changes are tests, which the rule allows. No localization catalog or web/messages change is required.

Add a decideNewest test that depends on an injected workflow reader.
The new missing-marker promotion test calls decide directly. decideNewest forwards readWorkflow through ...rest, but no test runs decideNewest with a 404 tree marker and a workflow-only input. Dropping the forward would not fail any test. Add a newest=True scenario with treeMarkers={SHA: {"status": 404}} and workflows={SHA: TREE_AT_INSTALL}, and assert promote.

Minor · Functional Correctness · Poor tradeoff
Require the tree marker to sit in the root-level env mapping.
waitsForTreeAtInstall accepts the trimmed NIGHTLY_NEXT_TREE_AT_INSTALL: v1 line at any position in nightly.yml. The comment above TREE_AT_INSTALL_LINE documents the marker as a top-level env entry, but the check does not test that placement. A matching line inside a step-level env or a block scalar satisfies the exception for a non-train commit with a clean 404 marker.
Keep the exact-line match as a required condition. Add a structural check that the matching line is a direct child of the root-level env: mapping. A parsed key/value check alone is not enough. It would accept quoted keys or values and trailing comments, which the exact-line match refuses today.
Add regression cases to tests/test_nightly_promotion_admission.py for the marker in a step-level env and in a block scalar. Both must refuse. Keep the existing top-level fixture case, which must still promote.

… when the tree publishes
A tree-changing landing waited about 27 minutes for its cmux-tui tree
(build, R2 upload, tree publish, marker) before its NEXT nightly could start.
Main's promote guard now accepts such a commit when its nightly.yml carries
NIGHTLY_NEXT_TREE_AT_INSTALL: v1 (#27498). This is that nightly:
- resolve-nightly-cmux-tui-client: a tip whose tree is a clean 404 is built
as it is (tree_pending, with its same-key first-parent candidates);
- build-nightly-app compiles at once. Bundle acpmux gets a stand-in input
(the phase only aliases bin/acpmux to bin/cmux), and "Bundle the cmux-tui

tree-commit marker naming the installed client's commit (G5, in the run);
- request-nightly-next.sh requests such a tip while an artifacts run builds

await-nightly-tree-marker passed (or the build never waited for its tree),
so a recovered build can no longer stand in while the own build is used;
- the marker check also runs for an unsigned resume, against the commit the
resumed app installed;
- recovery refuses a run whose marker check failed, was cancelled or has not
finished (recover-tree-marker-ok.sh);
- await-tree-client.sh reads each candidate's own artifacts runs before the
newest-50 listing, so a crowded listing never reads as no publisher.
publish-nightly's own if clause is left as it is (#27508 changes it).

* test(nightly): sign variants require the client build-nightly-app bundled
The sign variant now reads build-nightly-app.outputs.cmux_tui_commit first
(the commit await-tree-client.sh found while the tip tree publishes), so the
universal-build guard accepts that expression instead of the resolver output
alone.

Leo: "it is unacceptable to have nightlies >30min out of date."
What is slow
A landing that changes the cmux-tui tree key waits for its tree before its NEXT nightly can start. Main's promote guard (G5) refuses a commit until its tree-commit marker exists. Measured on today's feat-cmux-next pushes (Actions jobs API, cmux-tui-artifacts runs 40913738554, 40918933039 and 40921878495):
build / build <target>legs (Linux, 32 vCPU)Only then does the nightly start, and the nightly itself takes 24-40 min from creation to
publish-nightly(median about 30, runs 40868602625 to 40920248555). So a tree-changing landing publishes 52-58 min after it lands. About a quarter of landings change the key.What changes
G5 (
scripts/ci/promote-nightly-next.mjs) still refuses a 404 marker, with one exception:.github/workflows/nightly.yml, read through the contents API at that SHA, has the exact lineNIGHTLY_NEXT_TREE_AT_INSTALL: v1.That line is the contract a feat-cmux-next follow-up adds to nightly.yml. The nightly then:
install-cmux-tui-client.shcommand and the same manifest, so the bytes are unchanged;publish-nightlyonly once that commit's tree-commit marker exists and names the installed commit.The check G5 makes moves into the run; it is not dropped.
Everything else refuses exactly as before:
v2, does not count);Until feat-cmux-next ships that nightly.yml, no commit has the line, so this changes nothing on its own.
Tests
tests/test_nightly_promotion_admission.py, 6 new cases (94 in all, all pass):The harness injects
readWorkflowbesidereadTreeMarker. 3 of the 6 fail on base (the others assert behaviour base already has).Performance

Shrinks the gap from a tree-changing feat-cmux-next landing to its nightly: G5 now lets a commit promote before its tree publishes, when that commit's own nightly is set up to wait for the tree at install.
promote-nightly-next.mjsstill refuses a 404 marker, except for a feat-cmux-next commit whose.github/workflows/nightly.ymlat that SHA contains the exact lineNIGHTLY_NEXT_TREE_AT_INSTALL: v1.publish-nightlyonly once the commit's marker exists — the same G5 check, moved into the run.tests/test_nightly_promotion_admission.pycovering the exception path, the exact-match requirement, read failures, and the contents-API read.Until the feat-cmux-next half ships that nightly.yml line, no commit matches, so this PR changes nothing on its own.
