Summary

Leo's goal for the agent lanes is to run them as Cloud Runs instead of local subagents. Nothing in the repo measured fan-out through the Run API, so this adds a run_fanout input (0, 1, 5, 20) to the existing Cloud VM dogfood journey workflow.

With run_fanout=N, the journey signs in its smoke account and creates N single-variant Runs at the same moment through POST /api/runs, instead of the TUI journey. Each Run's variant has a real instruction: codex reads README.md and replies with its first line. The receipt records, per Run:

  • admission time and HTTP status (a 429 at the team's 16-active-Run cap counts as rejected)
  • queue wait (Run created to attempt.started) and attempt time, from the Run's own events
  • the outcome and error, and the agent's last message read from the retained VM

The job summary prints the outcomes and p50/p90/max of each timing. Cleanup is the journey's: every VM of the smoke account and then the account are deleted.

  • web/scripts/cloud-vm/run-fanout.mjs: orchestration over injected api, now, sleep.
  • web/tests/cloud-vm-run-fanout.test.ts: specs pass the server's normalizeRunSpec, timings come from events, codex JSONL parsing, and a 5-lane run with 3 admitted (one fails) and 2 rejected at the cap.

Testing

  • Test commit first (module missing, red), then the module: bun test --isolate tests/cloud-vm-run-fanout.test.ts 5 pass on Huge Blue; tsc --noEmit reports no errors in the changed files.
  • Not run: the workflow itself. The cloud-vm-staging environment only deploys from protected branches, so the 5- and 20-Run runs happen after merge.

Risk

Low. Staging-only, opt-in workflow input whose default (0) leaves the journey unchanged. No product code changes.

Summary by cubic

Adds a run_fanout input to the Cloud VM dogfood workflow so agent lanes can run through the Run API instead of the local TUI journey. It accepts 0–32 runs; the workflow exposes 0, 1, 5, and 20.

With run_fanout=N, the journey signs in with its smoke account and creates N single-variant Runs at once, each running a small codex task (read README.md, reply with its first line). The receipt per Run records admission time and HTTP status (a 429 at the active-VM cap counts as rejected, and the receipt names the cap), queue wait and attempt time from the Run's own events, and the outcome, error, and the agent's last retained message. Lanes still running at the deadline are cancelled so they can't create a VM after the account is deleted; run-time stats cover succeeded lanes only, and a cleanup error no longer rewrites an already-written receipt. The job summary prints outcomes plus p50/p90/max of each timing, and the journey exits non-zero if any lane fails.

Not yet exercised: the workflow itself — cloud-vm-staging only deploys from protected branches, so the 5- and 20-Run fan-outs run after merge. run_fanout defaults to 0, leaving the journey unchanged.

Written for commit 11612db. Summary will update on new commits.

run_fanout=N creates N single-variant Runs at once from one smoke account,
each a small read-only codex task, follows each to a terminal state and
records admission, queue wait, attempt time and the agent's reply.

P2 Missing replies have no explanation

The reply read hides request errors with .catch(() => null). A failed request, a non-200 response, and valid output with no agent message all become agentReply: null. The journey can still report success because it checks only Run outcomes.

Record a separate reply-read status and error for each lane so operators can tell why a reply is missing.

📝 Walkthrough

The workflow and journey script now accept an optional fan-out count. The fan-out module creates concurrent cloud VM Runs, tracks status and timing, captures agent replies, and returns per-run receipts with aggregate statistics.

Full details: Description check

Explanation

The description provides a detailed summary, testing results, risk assessment, and known limitations. It omits the template's Changelog, Proof, and Checklist sections, but the core information needed for review is present.

Full details: Docstring Coverage

Explanation

Docstring coverage is 83.33% which is sufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff. Analyzed 6 functions across 3 files. (1 skipped: 1 unsupported.)

Full details: Cmux Cloud Persistent Session And Early Input

Explanation

PASS. The pull request changes only the Cloud VM dogfood workflow, its Run API fan-out orchestration, and tests. The diff does not add or change cmux-tui, Ghostty, PTY or shell readiness, terminal attachment, persistent transport, input routing, snapshot refresh, revision fences, leases, or authentication. The /api/vm/{id}/exec call reads retained VM output after a completed Run; it does not create a terminal client or transport per request or event. No condition in the persistent-session and early-input rule is introduced.

Full details: Cmux Swift Actor Isolation

Explanation

The pull request changes only YAML, JavaScript, and TypeScript files. The authoritative diff contains no Swift files or Swift production changes, so it does not introduce or worsen Swift 6 actor isolation issues.

Full details: Cmux Browser Automation Off-Main

Explanation

The pull request changes only the Cloud VM dogfood workflow and JavaScript fan-out orchestration/tests. It does not change Sources/TerminalController.swift, ControlCommandExecutionPolicy.swift, browser socket commands, WebKit/AppKit worker routing, or browser policy tests. Therefore, it does not introduce or worsen the specified browser automation off-main violations.

Full details: Cmux Expensive Synchronous Load

Explanation

PASS: The pull request changes only GitHub workflow, JavaScript, and TypeScript files. The authoritative diff contains no Swift changes, so it cannot introduce or move an expensive synchronous Swift agent-history load onto an interactive path.

Full details: Cmux Cache Substitution Correctness

Explanation

The diff does not substitute a cache for an authoritative read. The new fan-out code reads Run state from GET /api/runs/:id, derives timings from returned events, and reads agent output from the retained VM. Its snapshot variable is an API response, not a cache. The only writes are the workflow result and screen artifacts. No persistence, history, undo, or snapshot consumer trusts a cached value, so the cold-cache and stale-cache conditions do not apply.

Full details: Cmux Algorithmic Complexity

Explanation

No algorithmic-complexity failure is introduced. The new production fan-out path accepts at most 32 lanes through parseRunFanout, while the workflow exposes at most 20. Per-lane polling is independent, and the repeated lane filtering, mapping, and statistics sorting operate on this explicit small bound. The event and JSONL scans are linear within one Run. Existing scans in dogfood-journey.mjs are not worsened by the diff.

Full details: Cmux Swift Concurrency

Explanation

The pull request changes only one YAML workflow, two JavaScript modules, and one TypeScript test. The reviewed diff contains no Swift files or Swift concurrency changes, so this check is not applicable.

Full details: Cmux Swiftpm Lockfiles

Explanation

PASS. The PR changes one GitHub Actions workflow and web JavaScript/TypeScript files only. It does not change any Package.swift, Package.resolved, .gitignore, cmux.xcodeproj package references, or SwiftPM dependency pins. Therefore the SwiftPM lockfile policy is not violated.

Full details: Cmux User-Facing Error Privacy

Explanation

PASS. The changed error and receipt data belong to the Cloud VM dogfood GitHub workflow and its developer-only orchestration script. The workflow writes summaries and artifacts for operators; no changed text reaches a cmux app UI, product CLI, or product API response. The captured lane errors are truncated diagnostics, and the tests are explicitly exempt. The provider/configuration terms are therefore within the rule's internal CI and operator-diagnostics allowance.

Full details: Cmux Full Internationalization

Explanation

PASS. The diff changes only a GitHub dogfood workflow, cloud-vm operational scripts, and tests. The added English strings are workflow/operator output, CLI diagnostics, and a temporary smoke-run instruction. No Swift text, app catalog, web UI, locale metadata, API response copy, rendered markdown, or web/messages/ entry is changed.

Full details: Cmux Architecture Rethink

Explanation

The pull request changes only a GitHub workflow, JavaScript modules, and a TypeScript test. It introduces no Swift architecture changes, so the Swift architectural-rethink failure conditions do not apply.

Full details: Cmux Swift Auxiliary Window Close Shortcuts

Explanation

PASS: The pull request changes only a GitHub workflow, JavaScript modules, and a TypeScript test. The authoritative diff contains no Swift, storyboard, or XIB changes, so it does not add or materially change a cmux-owned auxiliary window.

Full details: Cmux Source Artifacts

Explanation

The diff adds or updates only intentional source-control content: a workflow configuration, two hand-written fan-out scripts, and a test file. No logs, screenshots, recordings, temp or scratch directories, dependency checkouts, caches, build output, downloads, or copied artifacts appear in the changed paths.

Full details: Cmux No Hacky Sleeps

Explanation

The new production path adds fixed-delay polling in web/scripts/cloud-vm/run-fanout.mjs:97-100. Each admitted Run waits pollMs (default 3 seconds) before the next GET /api/runs/:id, and the production journey passes its real setTimeout-based sleep at dogfood-journey.mjs:495-496. This coordinates Run lifecycle completion through elapsed time, without cancellation propagation. The Run service already records terminal events such as attempt.succeeded, attempt.failed, and attempt.cancelled, and exposes them at /api/runs/:id/events; the new code does not use that readiness signal. Deterministic test sleeps do not make the production delay test-only.

Resolution

Replace the fixed-delay snapshot polling with a cancellation-aware Run completion mechanism owned by the Run API, such as a long-poll or event stream backed by terminal Run events. Preserve a bounded deadline, propagate cancellation through the wait, and add tests for terminal-event completion, cancellation, and deadline expiry.

Cancel and settle timed-out Runs before account cleanup.

runFanout records "timeout" without cancelling the Run. cleanup() can then delete the account while a worker still provisions or uses a VM. Cancel each non-terminal Run, wait for cancellation to settle, and delete each recorded providerVmId before deleting the account.

The deadline handler also needs access to in-flight Run IDs. Register those IDs when admission succeeds so the handler can cancel them.

Run-provisioned VMs are already included by GET /api/vm; no separate listing workaround is required.

Update the timeout handling around runFanout and the deadline handler to track
each in-flight Run ID after admission succeeds, cancel every recorded
non-terminal Run, and wait for cancellation to settle before invoking cleanup().
Also delete each recorded providerVmId before account deletion, while relying on
the existing GET /api/vm results rather than adding another VM-listing path.

Fence timed-out Runs before account cleanup.

cancelRun marks the Run as cancelled but does not wait for its running attempt. A worker can still be inside POST /api/vm when emptyAccount() lists and deletes the account's VMs. A failed cancellation is also ignored, and the journey deadline path has no access to the in-flight Run IDs.

Do not treat the Run's terminal status as cancellation settlement. Require a successful cancel response, poll fresh snapshots until the attempt is terminal, and read attempts[0].providerVmId from the final snapshot. Track all admitted Run IDs so the journey deadline handler cancels them as well. If cancellation fails or an attempt remains active, do not delete the user; leave cleanup for the existing sweep.

Correctness review (subagent) on ec66371, owner teamleaderleo, agent Claude Code (leoli-63 lane). Resolutions in de38119:

  1. High: 20 Runs from one Pro smoke account measure the 5-active-VM cap (Runs past it fail VM create), and the receipt didn't say so. Fixed: the receipt records maxActiveVms from GET /api/vm and the job summary prints it; run-time stats (attemptMs, serverTotalMs, wallMs) now cover succeeded lanes only. The cap itself is a product finding for the fan-out report, not something this script should hide.
  2. Medium: a lane still running at the deadline was never cancelled before the account was deleted. Fixed: it is cancelled (POST /api/runs/:id/cancel) and reported as timeout; test added. Retention drops to 5 minutes. Retained attempts whose owner is deleted still fail the cleanup cron later; the single-Run journey already does that, so that's out of scope here.
  3. Medium: codex in the VM depends on the model edge for a fresh account. Plan: run run_fanout=1 first and require agentReplies=1 before 5 and 20.
  4. Low: 429 body is {error, message}, not {error:{message}}. Fixed in the script and the test mock.
  5. Low: firstRunningAtMs was not summarized. Fixed: clientFirstRunningMs in stats.
  6. Low: a cleanup throw on the early-exit path could rewrite the receipt. Fixed: caught and logged.

Tests: bun test --isolate tests/cloud-vm-run-fanout.test.ts 6 pass on Huge Blue; the new tests were committed before the fix.

Orphaned: no activity for 14 h, and no lane holds a lease on it. Adopted by the orphan sweep: merged main in at 11612db. A later pass queues it for the merge hub if it is reviewed, small and red only on base reds.

Not re-run automatically: CI fast guards is not a machine failure.

Written by scripts/ci/classify_failures.py (ci-failure-attribution.yml); signatures are its SIGNATURES table. A machine verdict is the runner's fault, not this PR's; yours means the failing file is one this PR changes, also red on main that main's latest full suite fails the same way, seen on other PRs that it failed on another pull request's run lately.

CI fast guards failed on 11612dbbb9 (https://github.com/manaflow-ai/cmux/actions/runs/39475072093). It does not block the merge; a red guard merged into main breaks it for every open PR.

Validate workflow_run triggers name workflows that exist (red on main too, not this PR)

Main has failed this step since #22466 by @lawrencecchen (self-merged) (#22467). Merge main again once the fix lands there.

Agents: python3 scripts/ci/guard_attribution.py fix applies the mechanical fixes locally.
